- 1:01SPEAKER_01: Welcome to the Sales Trajectory Podcast.
- 1:04SPEAKER_01: Today I'm joined by Violette Bouvier, ICT Business Analysis CRM Systems and Operational Transformation Expert, a proud new member of our Arrow team.
- 1:16SPEAKER_01: Welcome to the podcast.
- 1:17SPEAKER_02: Thank you, Jason, for having me in your podcast and welcome and hi to everybody.
- 1:22SPEAKER_01: Welcome to our team.
- 1:24SPEAKER_01: I'll hand it over to you to just give us a little bit of a summary on your background and your experience and how we got to work together.
- 1:32SPEAKER_02: Yes, of course.
- 1:33SPEAKER_02: So my name is Violette Bouvier, and I am a business analyst for more than 10 years now.
- 1:39SPEAKER_02: I recently arrived in Australia one year ago.
- 1:43SPEAKER_02: And uh yes, that's a very nice story how we met, because actually we met like in a writing workshop in Brisbane.
- 1:51SPEAKER_02: And so because Jason just published his first book, which is called Crystal Ball Recruiting, and that's how our story starts.
- 1:59SPEAKER_02: And so Jason was looking for an expert in ICT business analysts in order to put to settle some system for our clients.
- 2:09SPEAKER_02: And so that's exactly what my background is.
- 2:12SPEAKER_02: I used to work for clients before for more than six years, and so I just switched for the I City part of it.
- 2:22SPEAKER_02: And so now I'm very like exciting to handle this new project with you, like to understand what's the issue of a client and to be able like to build the system and processes in order to help the business grow.
- 2:37SPEAKER_01: You've just turned up in Australia thinking that you know you're looking for a job, and then yeah, and then I remember I walked into the the writing group that day, and I'm like, Oh, hello, how are you?
- 2:48SPEAKER_01: And yeah, and we got chatting and and we identified that well, we worked out that we were in similar fields, and uh exactly and from then that was back in February, yeah, very random.
- 3:00SPEAKER_01: Uh but again that is uh how I work with some other people in the business as well over the years.
- 3:05SPEAKER_02: Writing a book, but nothing to do with uh IT or business thing, so that's was really uh yeah, how do you say fortunate to meet each other in these writing sessions?
- 3:17SPEAKER_01: Yeah, and it's interesting too.
- 3:19SPEAKER_01: Um, you know, I wrote Crystal Ball Recruiting and then I found myself back at the writing group and starting to work on my new project, which is quite out of my scope of work.
- 3:29SPEAKER_01: So I was sort of looking for somebody, even though I didn't know I was looking for somebody to help in that area, because Crystal Ball recruiting is about helping leaders and and hiring managers recruit top talent to attract, recruit, and retain top talent.
- 3:45SPEAKER_01: Our next major project, the sales trajectory operating system, is where we are providing a turnkey system for our clients to be able to use across prospecting, uh, account growth, coaching platform, being able to align sales and marketing.
- 4:02SPEAKER_02: It has been very nice.
- 4:03SPEAKER_02: And what is really exciting is as well the second project that you have that is more focused on systems and how to help the clients, like maybe through training or coaching sessions, how to help them to build the right system for the right results.
- 4:22SPEAKER_02: So that second part as well is very interesting to work on.
- 4:25SPEAKER_01: Look, you're right, and and I've always seen from my own experience and and I talk to a lot of sales leaders that there's a lot of salespeople out there that have never had any training.
- 4:34SPEAKER_01: There's a lot of sales managers out there that have never had any training.
- 4:38SPEAKER_01: And and what we're looking to do here is to embed best practice and sales training and process into a platform where you can learn on the job every day.
- 4:50SPEAKER_01: So I think, you know, for me, it's about uh getting you more involved in some of our client discussions and then for you to have a better understanding of what they're going through because yeah, it's enabling us to be able to put together something that's uh going to be a very powerful tool for a lot of people.
- 5:08SPEAKER_01: Just from your experience, how have you seen so far the difference between uh France and uh the Australian economy and business market?
- 5:18SPEAKER_02: Yeah, that's a very interesting question.
- 5:20SPEAKER_02: Uh so our way of working in the business is very different in so many aspects.
- 5:25SPEAKER_02: Uh, I find like in here in Australia the market is very dynamic.
- 5:30SPEAKER_02: When in France our economy is maybe slowing a bit down.
- 5:34SPEAKER_02: So it's uh we're facing actually the same issue in recruiting the right person for the right role.
- 5:40SPEAKER_02: But yeah, I I guess like we have certainly an issue with the budget that's what refrained people from hiring salesperson.
- 5:52SPEAKER_02: So we have as well the same concern about right uh building the right system and tools in order like to save some time and some money as well within boarding is really important.
- 6:04SPEAKER_02: Like it's not just a question of hiring the good person, it's as well how you integrate this person properly in the company has to retain the top talent in your company.
- 6:16SPEAKER_02: And so, yes, the very big difference I think it's like the dynamic.
- 6:21SPEAKER_02: Everything is maybe I guess a bit more slow to settle in France, like the process of hiring is slower, the process of moving job as well is slower.
- 6:36SPEAKER_02: Uh, but what is really interesting is I think the processes and system.
- 6:41SPEAKER_02: We are from a very like administrative culture country, so we have maybe sometimes too much processes, but uh yes, like uh we we really pay attention to this part because you want people to speak about your company in the same way, to have the same sales message and same approach to your client.
- 7:03SPEAKER_02: You want to build some templates in order to save time and to have kind of the same conversation as well, way of yeah, approaching.
- 7:11SPEAKER_02: So I guess like all these kind of things with the onboarding, with the processes, some email template, the use of DAI, it's something we're trying to use as much as we can.
- 7:24SPEAKER_01: That's interesting.
- 7:25SPEAKER_01: And I know you did say that, yeah, uh, we move quite fast when recruiting.
- 7:29SPEAKER_01: But again, I suppose it it depends on a lot of factors, as you know, as to why people are moving fast.
- 7:35SPEAKER_01: I just want to go back a little bit here, and I suppose for me, I wrote about it in Crystal Ball recruiting, the benefits of having a wider variation of people from different backgrounds, countries, and industries, the value that that can bring from a different perspective of how because if you tend to hire the same types of people all the time, well then you're going to be having the same types of conversation.
- 8:00SPEAKER_01: And what yeah, one question I've got for you, which which be which I think would be interesting for our listeners, is just give us a bit of a rundown on some of the past sales technology you've used and the experience you've had in using those tools as well.
- 8:19SPEAKER_02: Yes.
- 8:19SPEAKER_02: So in my previous experience, we were using like several kinds of tools.
- 8:26SPEAKER_02: The one I am like, let's say the most expert would be, without any doubt, the CIM, Customer Relationship Management.
- 8:35SPEAKER_02: And it's kind of surprising that there are still some companies and society who which doesn't really use a CIM when it's actually the most effective tools to use regarding sales activities, because you really need to have a process in order to prospect new deal and new clients, and you really need to check your pipelines.
- 8:59SPEAKER_02: Another very important thing as well is like to have some KPIs and objectives really clear.
- 9:06SPEAKER_02: You need to have a range of clients to target because we were working on the ICP recently, ideal client profile.
- 9:13SPEAKER_02: So you really need to build with your company this ICP in order to target the right client.
- 9:18SPEAKER_02: So, in my previous experience, all those kinds of things were handled in this tool.
- 9:23SPEAKER_02: So, of course, at the very beginning, we were not using AI because it's quite recent, more and more using the AI and the automation, especially for the marketing things.
- 9:33SPEAKER_02: It's really important as well to handle some nurturing campaign in order like to not just to target new clients, but it's a way as well to maintain the contact with your actual client because most of the time the economy is based on the renewal of some contracts with your existing clients.
- 9:57SPEAKER_02: So it's really important as well to keep building the connection as I can maybe as well refresh you to other deals and clients.
- 10:05SPEAKER_02: So, yes, most in my experience the use of a CRM is a crucial thing, and then after, of course, you can use other platforms like marketing platforms to deal with messages and stuff.
- 10:18SPEAKER_02: Posting as well on LinkedIn could be very useful in our sector, depending on where you're from.
- 10:24SPEAKER_02: But yes.
- 10:25SPEAKER_01: So which CRM platforms have you used or had experience in using?
- 10:31SPEAKER_02: I worked on quite a lot of CRM platforms and as well, just not CRM platforms, but ERP as well, and sometimes most of the time they are linked as well.
- 10:41SPEAKER_02: So I used to work at the very beginning on Salesforce, which is I think I don't need to introduce this one.
- 10:48SPEAKER_02: And after I work on another one, which I think is like it's a French solution.
- 10:56SPEAKER_02: And so this platform was quite interesting as well because it was like a homemade platform, which is now international because I handled some projects as well with the UK, Morocco, Belgium, and Canada when I was working there.
- 11:12SPEAKER_02: And so, yes, it's an editor but integrator as well of CIM platforms.
- 11:17SPEAKER_02: And then after I had the occasion to work on some others, because when you change tool, you need to have a bridge in between the former tool to integrate the data in the new tool.
- 11:29SPEAKER_02: So, of course, I I had occasion to work with Dynamics as well and HubSpot in Australia.
- 11:36SPEAKER_01: That's a financial reason why they haven't done it.
- 11:38SPEAKER_01: It's it's uh the fact that they're too busy doing work in other areas where they think it's too big a project to take it on effectively.
- 11:46SPEAKER_01: There's huge challenges of implementing a new system, and the CRM tends to get parked because potentially what happens from what we see is that the the CRM isn't great.
- 11:57SPEAKER_01: It's a very clunky system.
- 11:59SPEAKER_01: So then you say to your team, hey, look, it's been it's in our system, we're going to use this one, then that aren't like using it, or they don't use it.
- 12:06SPEAKER_01: So yeah, there's a lot of areas across what we're talking about that's really important.
- 12:12SPEAKER_01: Just come back a little bit and talk to us about the importance of the different areas you work across.
- 12:18SPEAKER_02: You're you're right when you're saying that you could have a very if you don't know how to use it, it's useless and it's a waste of money and time for everybody.
- 12:27SPEAKER_02: And let's be honest, like people are resistant to change.
- 12:32SPEAKER_02: So we you really need to have someone in your team who will lead this project of changing and integrating new teams in the tool.
- 12:42SPEAKER_02: You cannot like you you could have the best tool ever.
- 12:46SPEAKER_02: If you don't know how to deal with this one, it won't work at all.
- 12:50SPEAKER_02: Like it's like having a very nice, I don't know, Ferrari.
- 12:54SPEAKER_02: If you don't know how to drive it, it's it's not the point.
- 12:57SPEAKER_02: So actually, what I wanted to mention as well, like we are working currently now in a platform called Membrane, which is very good for settling processes and it's very handy to use and very like user-friendly.
- 13:13SPEAKER_02: I I really like like to as an expert, I really like to build a very understandable, understandable like tool, and you just have to respect step by step the process.
- 13:26SPEAKER_02: So this is like I think the best way to onboard people in a new tool.
- 13:32SPEAKER_02: You really need this CRM platform to be ready.
- 13:36SPEAKER_02: Like uh, if you expect the users to set their own platforms, it won't work like that.
- 13:42SPEAKER_02: You really need to train them, explain them the processes, and to do as much as you can in the tool.
- 13:49SPEAKER_02: And then you need to check as well.
- 13:51SPEAKER_02: Maybe at the very start, when you're changing system or when you're changing processes, you need to check regularly with your team, maybe not just once a week, once every two weeks, to make sure that those processes are respected.
- 14:08SPEAKER_02: Because what we are uh noticing as well with our own client is like they're using the tool, but then after maybe one week they don't connect to the platform.
- 14:19SPEAKER_02: I think like for the sales team, they need to connect every single day to the CRM platform.
- 14:26SPEAKER_02: This is something that you need to update daily, otherwise, you cannot like analyze, uh, you cannot like rely on the criteria you set as well.
- 14:36SPEAKER_02: So this is something like I've noticed, and that was the role I was handling in France when I used to be a client before.
- 14:44SPEAKER_02: I was the one in charge of setting the processes in the platform, but as well like controlling it's like more a check to check that the data are correct.
- 14:54SPEAKER_01: It's interesting you say that, and from my experience uh of implementing a, you know, a few systems, even when I go back to when I was managing a team, and the change is a problem for a lot of people.
- 15:05SPEAKER_01: They don't they don't like it.
- 15:07SPEAKER_01: Uh it it gets people very uncomfortable.
- 15:10SPEAKER_01: But I think it's that moment as a leader where you know you need to take ownership and say, hey, look, unfortunately, there's no option to use this tool.
- 15:22SPEAKER_01: It's part of your job.
- 15:23SPEAKER_01: And if you want to get paid, well then we need you to use this because I think there's been too many excuses as to why things don't get done.
- 15:34SPEAKER_01: And look, I understand everyone's busy, I've been there, but the difference is here that if you do stop and integrate the system and really embrace the changes you're making to your business, well then it's going to save you a lot of time and that's that's the thing.
- 15:53SPEAKER_02: I think like people at the beginning are a bit like uh resistant to the change because they think that it would take them more time.
- 16:00SPEAKER_02: They're asking me to do more things, but I have less time.
- 16:03SPEAKER_02: But in reality, it's not exactly like this.
- 16:06SPEAKER_02: When you're using properly to uh manage your job and activities, you're saving a lot of time.
- 16:13SPEAKER_02: So, and as well, one thing very important that I notice most of the company when they when they change tool and they want to change like CRM platform or whatever, they want to take opportunity to do more things in the platform.
- 16:29SPEAKER_02: But I think this could be a mistake sometimes.
- 16:32SPEAKER_02: You just need to change the tool, to uh integrate your processes, your existing processes, then to get on board everybody on this new tool, and then after starting from this point, yes, you can like uh escalate and do more with less.
- 16:50SPEAKER_02: But to integrate people in the new tool, you have to start, uh have to say, with a simple process.
- 16:56SPEAKER_02: Otherwise, people will think, oh no, it's too difficult, like it will take me a more time, etc.
- 17:03SPEAKER_02: etc.
- 17:04SPEAKER_02: So that's to motivate people as well to use the tool, just with the existing process as a start, and then have to slowly and slowly escalate the processes.
- 17:14SPEAKER_01: Well what you're saying is right, and just to go back a little bit on one area that we find is that sometimes the decision of no decision to change is is easier for a lot of people, unfortunately.
- 17:27SPEAKER_01: So the system you're using may not be good, may not be great, but it's because it's aligned to the ERP, it seems like a better choice.
- 17:35SPEAKER_01: But from my ex from my experience and and within our business, we have multiple technology tools that we use and we select the ones that best fit our business.
- 17:44SPEAKER_01: So if you are stuck in a situation where no, we're staying here because it's the easiest, well then that's potentially not right.
- 17:51SPEAKER_01: Because I know when I sign up to anything now for a subscription or a new license, 12 months goes quite quickly, right?
- 17:58SPEAKER_01: Because a lot of companies we talk to, they're like, oh, we're integrating a new system next year, we'll worry about it then.
- 18:04SPEAKER_01: The difference is that between now and then is a really good time to actually start the ball moving and get your team involved in something.
- 18:14SPEAKER_01: And because most implementations of a ERP end up taking longer anyway.
- 18:20SPEAKER_01: Yeah, and I think that's the thing.
- 18:21SPEAKER_01: It it's really you can sit here and do nothing, or you can go, you know what, for the next 12 months I'm going to start doing something.
- 18:29SPEAKER_01: Because one of the biggest areas that when we're working with our clients and business leaders is taking ownership of your data.
- 18:36SPEAKER_01: There's too many companies that have all the data across multiple systems, it's not used effectively.
- 18:43SPEAKER_01: If someone leaves, they walk out the door.
- 18:46SPEAKER_01: The poor next person who's recruited has to start again.
- 18:50SPEAKER_01: If the leader, you know, leaves the business, it's a start again.
- 18:53SPEAKER_01: So I think really the the taking ownership of the data for me is is a really important area because Yeah, sure.
- 19:00SPEAKER_01: Yeah, and and I had a story too that I'll share.
- 19:02SPEAKER_01: Um, you know, there's no hidden secrets that we're going to have less salespeople in the future, but it they have to be better and they need to be more trained and have systems that they can utilize.
- 19:13SPEAKER_01: Right now, there's a lot of people that we've spoken to and say, for example, someone in the sales team has been there for 30 years, they're going to retire soon, but they look after all the good customers, and they have no technology.
- 19:26SPEAKER_01: That's a perfect time to go.
- 19:28SPEAKER_01: Let's sit down with the person that's been there 30 years, let's understand what they do on a daily basis, how they communicate with their clients and their workflow, because I mean, then you can involve them in the projects, and that way, potentially sometimes we're finding people aren't needing to be replaced because of doing the systems and building the processes.
- 19:51SPEAKER_02: Exactly.
- 19:52SPEAKER_02: If you combine the right person and knowledge and skills with the right solution and the right system, that's uh that would be like the the perfect combo.
- 20:03SPEAKER_01: Yeah, and the other thing we're seeing too at the moment, companies are going, I don't really probably need 10 people running the country, spending fuel, staying in hotels with all that expenditure.
- 20:12SPEAKER_01: There's a good opportunity for internal sales teams to be able to leverage and use technology as well instead of working on an independent basis.
- 20:22SPEAKER_01: So right now, the the market's changing.
- 20:25SPEAKER_01: You know, buyers are changing the way they they procure product or services.
- 20:30SPEAKER_01: Margins are tighter.
- 20:31SPEAKER_01: Uh, as I mentioned before, salespeople are costing more than ever.
- 20:35SPEAKER_01: Leaders are are busier, they're juggling multiple wearing multiple hats, and teams are stretched.
- 20:41SPEAKER_01: And right now, I think growth has become more difficult, yet businesses still need the results to fund the increased costs.
- 20:50SPEAKER_01: Most leaders are caught in daily firefighting, operational noise, recruitment challenges, staff turnover, lack of visibility.
- 20:59SPEAKER_01: Why are so many businesses busy but not necessarily moving forward?
- 21:04SPEAKER_01: And I think that comes back to what we spoke about before.
- 21:08SPEAKER_01: You can sort of get so far, but you can't go to that next level.
- 21:12SPEAKER_01: And that could be because you've had to reduce headcount.
- 21:16SPEAKER_01: It could be because you're reducing costs or you're not investing in new things.
- 21:21SPEAKER_01: There's so many challenges right now on the shoulders of leaders, as that's why they're hesitating to invest into technology in a in a lot of areas.
- 21:31SPEAKER_01: What's what's your sort of perspective on that?
- 21:35SPEAKER_02: So I have two perspectives on that.
- 21:38SPEAKER_02: It's like people think most of the time that when you're using a new tool, this tool will remain the same as it is.
- 21:46SPEAKER_02: But no, it's evolving with the business as well.
- 21:49SPEAKER_02: When you're like integrating a CIM platform and there is like a change in the economy, or there is a change in your team, or some stuff like that, of course, your CIM platform and processes.
- 22:00SPEAKER_02: Silver at the same time.
- 22:02SPEAKER_02: So when you have a period like this, the only thing you can rely on is the your data.
- 22:09SPEAKER_02: So that's even more important to rely on the technology and keep on doing, like be consistent in these things.
- 22:18SPEAKER_02: And because again, this mentality and way of working is saving you time, a lot of time.
- 22:26SPEAKER_02: Because exactly when you say when you're in a period of crisis, what you would do, the first thing that you would do is to extract the data for your CIM platform to analyze where you can save money, right?
- 22:38SPEAKER_02: So if you don't have register the proper, I don't know, like uh order or expenses or whatever, you are not able to make the right decision.
- 22:50SPEAKER_02: Don't forget that uh this kind of system and tools are here just to help us in making forecasts or take decisions on the actual situation.
- 22:59SPEAKER_02: That's that's so that's for me even more important.
- 23:03SPEAKER_02: Of course, when your business is okay, you can register your things, but you're not in the period maybe of of analyzing or stuff like that.
- 23:10SPEAKER_02: That's why I think it's uh it's really important, and as well as you say, to have a leader in charge of adapting those processes and maybe set some priorities.
- 23:24SPEAKER_02: How are we gonna use the system now?
- 23:26SPEAKER_02: Basically, that's what we did in my previous company as well, because all those platforms, if you look at on the internet, there are plenty of them.
- 23:35SPEAKER_02: It's like there are competition everywhere now.
- 23:38SPEAKER_02: Competition for recruiting the right person, competition for what tool you will use.
- 23:45SPEAKER_02: So it's it's really important to have someone in your team as a leader to take the right decision with the right people as well, and to set some priorities of how to use the system.
- 23:57SPEAKER_02: That's what I would say.
- 23:58SPEAKER_02: You always find a way to do more with less.
- 24:02SPEAKER_02: So in training the people the right way and in using the the right tool in the right way.
- 24:10SPEAKER_01: I like to do doing more with less.
- 24:12SPEAKER_01: And and that was originally the title for for my second book.
- 24:16SPEAKER_01: It's not just about reducing headcount though, it's about getting the the right people in the right role.
- 24:22SPEAKER_01: And I think that's the thing, you know, what we're seeing in a lot of cases is you know, there might have been someone that was in sales because it was a comfortable spot to put them.
- 24:30SPEAKER_02: Maybe on focusing on what they have to do.
- 24:34SPEAKER_02: Lots of people are wasting so many times in checking, okay, where is already this email template I should send to this particular client, the report they have to write after a meeting.
- 24:46SPEAKER_02: Like there are lots of time you can save with this kind of task.
- 24:51SPEAKER_02: So one thing as well is to maybe target where your salespeople are losing time in order to re-invest this time in something like more effective.
- 25:01SPEAKER_01: It's very easy for people to be caught up doing repetitive tasks.
- 25:05SPEAKER_01: So that's where we're putting a lot of focus at the moment.
- 25:08SPEAKER_01: Violet's experience to understand who you've got in the business, what are they doing, is it effective?
- 25:14SPEAKER_01: Because it's easy to get comfortable and go and see the customers you want to see and be driving around because that people don't want you in the office.
- 25:22SPEAKER_01: But effectively it's like, and I've got a picture in my book which I love, it's about lifting the hood on the old truck and looking at what's driving the business.
- 25:30SPEAKER_01: And are they caught in a particular gear?
- 25:32SPEAKER_01: Are they over over weighted with duties that's not really what they're supposed to be doing?
- 25:38SPEAKER_01: And I think if anyone's listening to this now and there's a lot of pressure put on them in areas that shouldn't be there, this is the sort of work that we're looking to do is to help uncover those areas of opportunity and really define what someone's doing.
- 25:53SPEAKER_01: From a leader's perspective, you you really want to be able to have live data and activities on where everyone's going and what they're working on.
- 26:01SPEAKER_01: It's too late if it gets to the end of the week, and then you see someone hasn't been doing something.
- 26:06SPEAKER_01: I always ask the question, you know, I'm catching up or meeting a new salesperson, what's in your calendar?
- 26:12SPEAKER_01: Where are you going?
- 26:13SPEAKER_01: We're talking about aligning sales and marketing.
- 26:15SPEAKER_01: It's quite common that does sales know what marketing is trying to achieve, and does marketing know what sales needs?
