- 0:08[SPEAKER_00]: You are listening to the built-to-grow podcast delivering the knowledge in all things, fitness, business.
- 0:16[SPEAKER_00]: We help jimrollers win, hear your hosts, ten lions, and Randy Axton.
- 0:27[SPEAKER_02]: We've got a job opening.
- 0:29[SPEAKER_02]: We've got in resumes.
- 0:29[SPEAKER_02]: You've got on the phone and you have a great candidate.
- 0:33[SPEAKER_02]: then when you get to the schedule, you find out that they're only willing and able to work money evenings, Wednesday mornings and Thursday afternoons.
- 0:43[SPEAKER_02]: And you hire them because you're desperate.
- 0:47[SPEAKER_02]: Only to find out or turn around six, eight, nine months later, it just didn't work.
- 0:52[SPEAKER_01]: Oh, wish it was that long, probably.
- 0:55[SPEAKER_02]: And here we are working our schedules around the availability
- 1:02[SPEAKER_02]: As I don't know how many times I've had this conversation with Jim owners where they're looking for coaches.
- 1:08[SPEAKER_02]: They lost the coach or whatever.
- 1:10[SPEAKER_02]: They're trying to fill up their schedule and they find some of the really love their perfect fit.
- 1:14[SPEAKER_02]: And then it just turns out that they're only available a couple of days a week and really not for the hours that you really need them for.
- 1:20[SPEAKER_02]: So you juggle in switch other coaches schedules and make it work and then it just doesn't work out in the end.
- 1:26[SPEAKER_02]: And we really need to reverse this.
- 1:28[SPEAKER_02]: For really thinking about how you need to find and hire for a position, it starts with the needs of the business period and stop full stop.
- 1:39[SPEAKER_02]: You're looking for somebody for these hours and they need to either fit fit it or not.
- 1:45[SPEAKER_02]: and of course, and because it's so difficult sometimes to find a great coach or it takes forever, you just abandon and just end up hurting you even more over the long run and then they don't need to stick around or it burdens another coaching list the next one.
- 1:58[SPEAKER_02]: So here's what we recommend.
- 2:01[SPEAKER_02]: Build your schedule out to what your business hours are.
- 2:03[SPEAKER_02]: Determine those are first.
- 2:06[SPEAKER_02]: and then fill the positions based on the business needs.
- 2:11[SPEAKER_02]: Not just the business needs for schedule, but the business needs for skill set, job descriptions.
- 2:17[SPEAKER_02]: We need somebody to do X, Y, and Z during these hours of the day, these days a week.
- 2:22[SPEAKER_02]: And that's it.
- 2:23[SPEAKER_02]: That's what the job is open for.
- 2:25[SPEAKER_02]: I don't understand how it goes the opposite way.
- 2:27[SPEAKER_02]: How would you even hire somebody?
- 2:28[SPEAKER_02]: Well,
- 2:29[SPEAKER_02]: I don't really need you to need somebody during those hours, but come on board.
- 2:33[SPEAKER_02]: We need you to need somebody for these other ones.
- 2:35[SPEAKER_02]: It's just like very interesting how
- 2:38[SPEAKER_02]: I don't know if it's a novice gym owner or a business like a business acumen or just desperation.
- 2:43[SPEAKER_01]: I think you didn't think you nailed it with desperation.
- 2:45[SPEAKER_01]: Desperation.
- 2:45[SPEAKER_02]: I need anybody, I need a more body and I can train them and I can work them into this position.
- 2:52[SPEAKER_02]: And you just put more stress, more strain, more burden on the business and it never works out.
- 2:59[SPEAKER_02]: I just don't know.
- 3:01[SPEAKER_01]: how else to say it you just don't just don't hire the person you've got to find somebody else right yeah you know the hiring process right i imagine that you're doing some form of pre-qual you know either call or something like that like this should be part of that if you if you go through a whole interview and you you you you like the candidate
- 3:19[SPEAKER_01]: And then you're waiting to figure out if they can fit your business.
- 3:22[SPEAKER_01]: That's come, it gets entirely backwards.
- 3:23[SPEAKER_01]: Just start with that and then we start with that.
- 3:25[SPEAKER_01]: Right?
- 3:26[SPEAKER_01]: This is what we're looking to fill.
- 3:28[SPEAKER_01]: Again, it's another, one of those situations that blows my mind.
- 3:31[SPEAKER_01]: If we compare to any other industry out there, I don't know a single business out there that would do it the way that fitness does this.
- 3:38[SPEAKER_01]: You know what I mean?
- 3:39[SPEAKER_01]: You go to a retail store or you go to a restaurant or you go to any other business.
- 3:44[SPEAKER_01]: the candidate needs to fit the business needs, like you said, not the other way around.
- 3:49[SPEAKER_02]: Give way too much power or whatever to the diva, the diva fitness coach, you know, guys, the fitness coach that you're bringing on, they don't have a following Instagram that's gonna benefit you.
- 4:02[SPEAKER_02]: They don't have a following the community they're gonna bring 50 clients over.
- 4:05[SPEAKER_02]: It just doesn't work that way.
- 4:08[SPEAKER_02]: In fact, if that's the case, you just shouldn't hire him.
- 4:10[SPEAKER_02]: Anyway, we just because,
- 4:13[SPEAKER_02]: You're basing your business around a part-time or temporary employee that could be gone next month anyway, and it's just like, well, that was fun.
- 4:19[SPEAKER_02]: It sometimes, look, guys, it's the hard work, it's the grandest stuff that's going to build the foundation that's going to be strong enough to withstand the storms and the ups and downs of the waves of losses over time.
- 4:36[SPEAKER_02]: built to grow.
- 4:37[SPEAKER_02]: Like you have to be built to grow, built to withstand, built to withhold, built to win, right?
- 4:44[SPEAKER_02]: It's all in the names, but at the end of the day, it's sound business systems, job responsibilities and teams that you can develop over time.
- 4:52[SPEAKER_02]: Price points that are strong, a delivery service in a product that's best in class.
- 4:58[SPEAKER_02]: There you go.
- 4:58[SPEAKER_02]: Yeah, it's just gave you the secret, it's all right there, right there, they know at the end of the day it's just you got a stick to your guns and build a business around what you need not what everybody else can give you.
- 5:10[SPEAKER_01]: Yeah, that's it.
- 5:11[SPEAKER_01]: And one thing to add to that is, you know, I've talked to a lot of homeowners of last few years that have made these decisions because of desperation.
- 5:19[SPEAKER_02]: almost every single one of them like those that are top of mind right now every one of the owners ended up on the training floor having to cover of course you know basically that's the point right you you you already know these are the hours we need somebody on the training floor whether or not there's clients for that time or you're going to fill into those times lots that's the time that you want to offer as a business the other side of the the other side of this uh... conversation is the client telling you
- 5:49[SPEAKER_02]: and building session times around those conversation.
- 5:54[SPEAKER_02]: So if you ever look at a gym that's like, got these wonky times and you trace it back to when that was put on the schedules, usually because that's when a client could come in.
- 6:04[SPEAKER_02]: I can come in at 945.
- 6:10[SPEAKER_02]: Okay, we'll start to session and then you try to fill in You fill in other clients to that because again, it's it's comes to desperation of like, well, I need the client So I'm just gonna, you know, I'm gonna make it a 945 time slot and that's you know That's what you build your business around.
- 6:25[SPEAKER_02]: It's like, okay, what happens when that client leaves Those other clients are stuck at this 945.
- 6:29[SPEAKER_02]: There's nowhere for anybody else Just silly.
- 6:32[SPEAKER_02]: It's silly stuff guys here here's what I recommend
- 6:35[SPEAKER_02]: Get up, he's paper, draw a little grid, Monday through Sunday, cross out Sunday if you don't do Sundays.
- 6:41[SPEAKER_02]: Morning times, afternoon times, and then just draw a grid, like what are the time slots you want to offer your services?
- 6:49[SPEAKER_02]: Well, I want to offer him Monday through Friday, 5am to 10am, cool, take a little break, and then maybe come back at 3 to 7pm.
- 6:58[SPEAKER_02]: Cool, start there.
- 7:00[SPEAKER_02]: Then when he finds somebody else coming at that 2 o'clock time slot,
- 7:04[SPEAKER_02]: build it up and just stay on the hours we just said we just say on the hour every hour that's just the way we do it.
- 7:09[SPEAKER_02]: There's one guy.
- 7:10[SPEAKER_02]: He's in an air circle that really does have really slick way.
- 7:13[SPEAKER_02]: Met Arsenal.
- 7:15[SPEAKER_02]: Um, what to have him on.
- 7:16[SPEAKER_02]: He just kind of like this rolling
- 7:20[SPEAKER_02]: this rolling time thing that was like, okay, it was, it was the wave that he was able to increase his capacity because he has such a small location and I think, yeah, like five racks, it was like, I bring people in every 40 minutes because at the 40 minute mark, they're off the racks.
- 7:35[SPEAKER_02]: I could put new people in the racks and we could finish them over here in this corner.
- 7:38[SPEAKER_02]: So it was an equipment-based decision.
- 7:40[SPEAKER_02]: but allowed him to get like 20% more sessions in a day and his times are all wonky because of that reason, but it was the business need, right?
- 7:48[SPEAKER_02]: So, so it makes total sense and actually, I thought it was pretty slick.
- 7:52[SPEAKER_02]: I mean, I haven't talked about it, but that was the only other reason.
- 7:56[SPEAKER_02]: You might have weird times, but
- 7:58[SPEAKER_02]: Yeah, build your times out, block them off, fill for these times, sell into it, and guess what?
- 8:04[SPEAKER_02]: If there's a coach on the training floor in the beginning, and you don't have an hours of work because there's no clients, we'll guess what, you can have a list of things, a laundry list of things for them to do to help drive the business.
- 8:13[SPEAKER_01]: So glad you mentioned that, because it's always a conversation where they have a gym oners.
- 8:16[SPEAKER_01]: If I put this time in the schedule or make it available,
- 8:20[SPEAKER_01]: you know what happens when I have nobody that shows up.
- 8:23[SPEAKER_01]: Well, does your diva trainer have other responsibilities outside of just coaching or, you know, that's on you as the business owner.
- 8:30[SPEAKER_01]: You've got that employee in the business.
- 8:32[SPEAKER_01]: There are responsibilities outside of the one hour or the session that they're coaching, allow them to do that in the time.
- 8:38[SPEAKER_01]: I mean, you're paying them for that service.
- 8:40[SPEAKER_02]: Yeah.
- 8:40[SPEAKER_02]: Get it done.
- 8:40[SPEAKER_02]: Hold your ground business owners.
- 8:42[SPEAKER_02]: We're looking out for you.
- 8:43[SPEAKER_02]: If you just bend either for the client or for the trainers availability or the staff members availability, you're just going to burn yourself.
- 8:52[SPEAKER_02]: Stay strong folks.
- 8:53[SPEAKER_02]: Hopefully that helps you guys.
- 8:54[SPEAKER_02]: That's it for this episode until next time.
