SPEAKER_00: Welcome back to the Selling on Giants podcast.
• 0:02
  SPEAKER_00: I'm your host, Mr.
• 0:04
SPEAKER_00: Will, and today we're talking about something most founders do not want to admit.
• 0:08
SPEAKER_00: Your Amazon problem is not always Amazon.
• 0:12
SPEAKER_00: Your growth problem is not always the market.
• 0:15
SPEAKER_00: Your team problem is not always the team.
• 0:17
SPEAKER_00: A lot of the time the thing holding the business back is the operator behind it.
• 0:22
SPEAKER_00: Napoleon has a quote I keep coming back to.
• 0:32
SPEAKER_00: He was not talking about Amazon, Walmart, Target, retail media, or marketplace operations, but he might as well have been.
• 0:39
SPEAKER_00: Because most brands do not lose because the market gets hard.
• 0:43
SPEAKER_00: They lose because the founder cannot get out of the way long enough for the business to become what it needs to become.
• 0:50
SPEAKER_00: That is uncomfortable, but it is real.
• 0:52
SPEAKER_00: In e-commerce, it is easy to blame the platform.
• 0:56
SPEAKER_00: Amazon changed the rules, ads got expensive, the competition got unfair, the algorithm shifted, reviews slowed down, fees went up, and to be clear, some of that is true.
• 1:09
SPEAKER_00: The market is harder, the platform is more expensive, execution matters more than it used to.
• 1:15
SPEAKER_00: But when I look across the brands that scale and the brands that stay stuck, the biggest difference is usually not access to information.
• 1:23
  SPEAKER_00: It is discipline.
• 1:25
SPEAKER_00: Early on, I said yes to everything.
• 1:27
SPEAKER_00: High touch client with a small catalog and unrealistic expectations?
• 1:32
  SPEAKER_00: Yes.
• 1:32
SPEAKER_00: Cheap budget but wants premium execution and all of your time?
• 1:36
  SPEAKER_00: Yes.
• 1:37
SPEAKER_00: A good client saying, hey, you're great at Amazon, can you take over our social media too?
• 1:43
SPEAKER_00: Of course, and that one cost me.
• 1:45
SPEAKER_00: We were working with a beauty brand and doing really well on Amazon.
• 1:49
SPEAKER_00: Strong growth, good execution, and the relationship was in a good place.
• 1:54
SPEAKER_00: Then they asked us to take over social media.
• 1:57
SPEAKER_00: I did not know social media at the level they needed.
• 2:00
  SPEAKER_00: Not really.
• 2:01
SPEAKER_00: Instead of being honest about that and staying in our lane, I said yes and tried to figure it out as we went.
• 2:08
SPEAKER_00: I pulled in resources that were not properly vetted.
• 2:12
SPEAKER_00: I tried to force a result instead of building the capability the right way.
• 2:16
  SPEAKER_00: And it showed.
• 2:18
  SPEAKER_00: Performance was not there.
• 2:19
  SPEAKER_00: Confidence dropped.
• 2:21
  SPEAKER_00: The relationship changed.
• 2:22
SPEAKER_00: Eventually they left and took everything with them.
• 2:25
SPEAKER_00: That was not a platform problem.
• 2:27
SPEAKER_00: That was not a client problem.
• 2:29
SPEAKER_00: That was me making an ego decision instead of an operator decision.
• 2:33
SPEAKER_00: That is where a lot of founders get in trouble.
• 2:36
SPEAKER_00: Saying yes feels like growth.
• 2:39
  SPEAKER_00: It feels like service.
• 2:41
SPEAKER_00: It feels like being scrappy.
• 2:43
SPEAKER_00: But if you say yes to things your business cannot support, you are not scaling.
• 2:48
SPEAKER_00: You are gambling with trust.
• 2:50
SPEAKER_00: And trust is not something you get to rebuild quickly once it slips.
• 2:55
SPEAKER_00: The business usually does not break first, the team does.
• 2:58
SPEAKER_00: That was the part I did not understand fast enough.
• 3:01
SPEAKER_00: I kept looking for the answer in the wrong places.
• 3:04
SPEAKER_00: Better SOPs, better workload distribution, better tools, tighter processes, all of those things matter, but they were not the root issue.
• 3:13
SPEAKER_00: The root issue was leadership.
• 3:15
SPEAKER_00: Bellovics is not one person.
• 3:17
SPEAKER_00: It is a group of people operating together toward a shared outcome.
• 3:22
SPEAKER_00: When the person leading is reactive, inconsistent, overextended, and unwilling to protect the team, the whole system starts to fracture.
• 3:32
SPEAKER_00: The team feels it before the clients do.
• 3:35
SPEAKER_00: They see when standards are unclear.
• 3:37
SPEAKER_00: They see when the founder lets a client dictate how the team communicates.
• 3:42
SPEAKER_00: They see when values get compromised because someone is scared to lose revenue.
• 3:46
SPEAKER_00: And when that happens, you lose more than accounts.
• 3:49
  SPEAKER_00: You lose respect.
• 3:51
SPEAKER_00: I had to learn that the hard way.
• 3:53
SPEAKER_00: There were moments where I let outside pressure dictate how I led internally.
• 3:58
  SPEAKER_00: I thought I was being flexible.
• 4:00
SPEAKER_00: I thought I was protecting the relationship.
• 4:02
SPEAKER_00: What I was really doing was making the team absorb the cost of my unwillingness to draw a line.
• 4:08
  SPEAKER_00: That is not leadership.
• 4:10
SPEAKER_00: That is fear dressed up as service.
• 4:12
SPEAKER_00: And personally, it caught up with me.
• 4:15
SPEAKER_00: I was working too many hours.
• 4:17
SPEAKER_00: I was living in my inbox.
• 4:18
SPEAKER_00: I was responding to everything the same day, treating every message like it deserved immediate access to me.
• 4:25
SPEAKER_00: I had no real boundaries, and the people who mattered most in my life got whatever was left over.
• 4:31
SPEAKER_00: My family got the tired version of me.
• 4:34
  SPEAKER_00: My health got ignored.
• 4:36
  SPEAKER_00: My sleep was terrible.
• 4:37
  SPEAKER_00: My stress was constant.
• 4:40
SPEAKER_00: I am six feet tall, and my healthy weight is around 185 to 190 pounds.
• 4:46
SPEAKER_00: At one point I dropped to around 155.
• 4:49
SPEAKER_00: You could see it in my face.
• 4:51
SPEAKER_00: Sharp features, sunken eyes, dark circles, no color.
• 4:56
  SPEAKER_00: I looked sick.
• 4:57
SPEAKER_00: I can see it now, but I could not see it then.
• 5:00
  SPEAKER_00: Eating became difficult.
• 5:02
SPEAKER_00: Some days it was fruit and toast, and that was it.
• 5:05
SPEAKER_00: When I went to the doctor, they thought I was starving myself.
• 5:08
SPEAKER_00: I was not starving myself on purpose.
• 5:11
SPEAKER_00: I was running a business I could not control.
• 5:13
SPEAKER_00: And that is the lie founders tell themselves.
• 5:16
SPEAKER_00: We tell ourselves we are being committed, we are being available, we are being responsive, we are being responsible.
• 5:24
SPEAKER_00: But sometimes what we call commitment is really just lack of control.
• 5:29
SPEAKER_00: Sometimes what we call responsiveness is really poor boundaries.
• 5:32
SPEAKER_00: Sometimes what we call leadership is just us refusing to build a business that can operate without us in every detail.
• 5:41
SPEAKER_00: For me, it finally clicked when I made a good hire.
• 5:44
SPEAKER_00: Not when I lost an account, not when someone yelled at me, not when a process broke.
• 5:48
SPEAKER_00: It clicked when I saw what it looked like to have someone on the team who cared about outcomes the same way I did.
• 5:55
  SPEAKER_00: That changed the game.
• 5:56
SPEAKER_00: For the first time, I saw the business differently.
• 5:59
SPEAKER_00: The goal became fire Mr.
• 6:01
SPEAKER_00: Will from certain types of work.
• 6:03
SPEAKER_00: Not because I did not care, but because if I had to be involved in everything, we were not building a real company.
• 6:09
SPEAKER_00: We were building a bottleneck with a brand name.
• 6:12
SPEAKER_00: That shift changed how I saw my role.
• 6:15
SPEAKER_00: I stopped trying to climb every mountain myself.
• 6:18
SPEAKER_00: Now I think of myself more like a Sherpa.
• 6:21
SPEAKER_00: I sit in the valley and my job is to help the team climb.
• 6:25
SPEAKER_00: That means training, resources, support, clarity, time off when they need it, and protection when the situation calls for it.
• 6:34
SPEAKER_00: It does not mean doing the climb for them.
• 6:36
SPEAKER_00: It means making sure they have what they need to get to the top.
• 6:40
  SPEAKER_00: That is leadership.
• 6:41
SPEAKER_00: Not being the hero, not being the firefighter, not being the person every decision runs through.
• 6:49
SPEAKER_00: Leadership is creating the conditions where great people can do great work without needing you to rescue every moment.
• 6:57
SPEAKER_00: This applies directly to marketplace growth.
• 6:59
SPEAKER_00: Most brands say they want to scale, but the founder still wants to touch every decision, every creative update, every ad change, every listing revision, every budget adjustment, every customer complaint, every inventory conversation.
• 7:14
SPEAKER_00: Then they wonder why the business feels heavy.
• 7:16
SPEAKER_00: You cannot scale a business that still depends on your mood, your inbox, and your personal capacity.
• 7:22
SPEAKER_00: This is where discipline beats strategy every time.
• 7:26
SPEAKER_00: I spent years chasing the right metric.
• 7:28
SPEAKER_00: ACOS, tacos, ROAS, conversion rate, sessions, profitability, all of it.
• 7:34
SPEAKER_00: Always adjusting, always reacting, always trying to protect profitability in the moment.
• 7:39
  SPEAKER_00: It felt like control.
• 7:41
  SPEAKER_00: It was not.
• 7:42
SPEAKER_00: A lot of the time it was inconsistency disguised as optimization.
• 7:46
SPEAKER_00: The shift came when I stopped reacting and started operating.
• 7:50
SPEAKER_00: If we need more sales, increase budgets with intention and find where returns start to level off.
• 7:56
SPEAKER_00: If we need better performance, improve conversion through stronger images, better messaging, sharper positioning, and a stronger offer.
• 8:05
SPEAKER_00: If we want to scale, drive more traffic, and make sure the listing can actually convert it.
• 8:10
SPEAKER_00: Everything works together, not instantly, not perfectly, but consistently.
• 8:15
SPEAKER_00: Most brands do not need a new strategy every week.
• 8:18
SPEAKER_00: They need fewer emotional decisions.
• 8:20
SPEAKER_00: They need a cleaner operating rhythm.
• 8:23
SPEAKER_00: They need to stop treating every dip like a crisis and every spike like proof that the plan is working.
• 8:29
SPEAKER_00: The market moves, ads move, search volume moves, competitors move.
• 8:35
SPEAKER_00: The answer is not to panic.
• 8:37
SPEAKER_00: The answer is to know what you are measuring, why it matters, and what decision it should create.
• 8:43
SPEAKER_00: The ego tax is real, and founders pay it more often than they admit.
• 8:48
SPEAKER_00: It shows up when you say yes to something you know you should not take on.
• 8:53
SPEAKER_00: It shows up when you hold on to work that someone else can do better.
• 8:56
SPEAKER_00: It shows up when you let a client pull your team out of process because you are afraid to push back.
• 9:03
SPEAKER_00: It shows up when you keep a bad fit too long because the revenue looks good on paper.
• 9:08
SPEAKER_00: I have paid that tax, lost accounts, lost team members, lost trust, and lost momentum.
• 9:16
SPEAKER_00: The hard part is that it does not always feel like ego in the moment.
• 9:22
SPEAKER_00: It can feel like responsibility.
• 9:24
SPEAKER_00: It can feel like survival.
• 9:26
SPEAKER_00: It can feel like taking care of the business.
• 9:29
SPEAKER_00: But if the decision makes the company weaker over time, it is not responsible.
• 9:34
  SPEAKER_00: It is expensive.
• 9:36
SPEAKER_00: The brands that scale are usually more boring than people think.
• 9:40
  SPEAKER_00: They are consistent.
• 9:41
  SPEAKER_00: They review data weekly.
• 9:43
  SPEAKER_00: They improve listings incrementally.
• 9:46
SPEAKER_00: They test creative, refine messaging, manage budgets, and keep going.
• 9:51
SPEAKER_00: They do not panic when performance flattens.
• 9:54
SPEAKER_00: They do not blow up the plan every time one week looks rough.
• 9:58
SPEAKER_00: They do the right things over and over again long enough for the results to compound.
• 10:03
SPEAKER_00: That is what most sellers underestimate.
• 10:05
  SPEAKER_00: Boring wins.
• 10:06
SPEAKER_00: Not because boring is exciting, but because boring is repeatable.
• 10:10
  SPEAKER_00: Repeatable is manageable.
• 10:12
  SPEAKER_00: Manageable becomes scalable.
• 10:14
SPEAKER_00: And this is where Bellivix does its best work.
• 10:17
SPEAKER_00: We do not chase hacks.
• 10:19
  SPEAKER_00: We build systems.
• 10:20
SPEAKER_00: We help brands create clear KPIs that actually matter instead of vanity metrics that make everyone feel busy.
• 10:28
SPEAKER_00: We structure weekly reviews so decisions are based on trends, not emotions.
• 10:34
SPEAKER_00: We improve conversion in small, consistent ways because those gains compound over time.
• 10:40
SPEAKER_00: We allocate budget with purpose instead of reaction, and we create team ownership so every account has direction and accountability.
• 10:49
SPEAKER_00: Bellivix has helped brands sell over$500 million on Amazon, and we are a verified ad partner.
• 10:57
SPEAKER_00: But the real value is not just experience or certifications.
• 11:01
SPEAKER_00: It is hands-on strategy and execution that turns marketplace complexity into a clear operating plan.
• 11:10
SPEAKER_00: Because growth does not come from one big idea.
• 11:13
SPEAKER_00: It comes from the ability to execute the right things consistently when the market is noisy.
• 11:19
SPEAKER_00: If your brand needs that kind of support, visit Bellovix.com.
• 11:23
SPEAKER_00: Now, this is the part sellers need to hear clearly.
• 11:27
SPEAKER_00: Most founders do not lose to competition.
• 11:30
  SPEAKER_00: They lose to inconsistency.
• 11:33
SPEAKER_00: I have seen sellers get in early, ride a wave, and make great money.
• 11:38
SPEAKER_00: Then things slow down and the explanation becomes Amazon changed, ads got expensive, competition got unfair, and the category is not what it used to be.
• 11:49
  SPEAKER_00: Sometimes that is true.
• 11:50
SPEAKER_00: Most of the time it is incomplete.
• 11:52
SPEAKER_00: I worked with a seller in a niche that took off early.
• 11:55
SPEAKER_00: They had strong growth for years, but then new sellers entered the space.
• 12:00
SPEAKER_00: Lower prices, better reviews, sharper content, more aggressive strategies.
• 12:05
  SPEAKER_00: Competitors built demand off-platform.
• 12:08
  SPEAKER_00: They invested in brand.
• 12:10
SPEAKER_00: They improved the customer experience.
• 12:12
SPEAKER_00: The original seller did not move at the same pace.
• 12:15
SPEAKER_00: He stayed the same and expected the results to follow.
• 12:19
  SPEAKER_00: They did not.
• 12:20
SPEAKER_00: That is not losing because the game changed.
• 12:22
SPEAKER_00: That is losing because you refused to change with it.
• 12:25
SPEAKER_00: Today, the challenge is not just Amazon.
• 12:28
SPEAKER_00: The challenge is saying no when it is easier to say yes.
• 12:32
SPEAKER_00: It is staying consistent when results feel flat.
• 12:35
SPEAKER_00: It is focusing on what matters while everyone else chases the next tactic.
• 12:40
SPEAKER_00: It is protecting your team.
• 12:42
SPEAKER_00: It is making clean decisions.
• 12:44
SPEAKER_00: It is accepting that the founder cannot be the hero of every story if the business is going to grow.
• 12:50
SPEAKER_00: I still have to manage this every week.
• 12:52
SPEAKER_00: This is not something you solve once and move on from.
• 12:56
  SPEAKER_00: Leadership keeps testing you.
• 12:59
SPEAKER_00: The market keeps testing you.
• 13:01
  SPEAKER_00: Clients keep testing you.
• 13:03
SPEAKER_00: Team members keep testing you.
• 13:05
SPEAKER_00: The question is whether you keep reacting from emotion or whether you build enough discipline to operate from principle.
• 13:14
SPEAKER_00: That is the Napoleon mindset for e-commerce founders.
• 13:17
SPEAKER_00: The real conquest is not beating the competitor across the aisle.
• 13:21
SPEAKER_00: It is not beating the brand with lower prices, more reviews, or a bigger ad budget.
• 13:27
SPEAKER_00: The real conquest is over yourself, your ego, your inconsistency, your need to be involved in everything, your fear of saying no, and your willingness to compromise standards to avoid discomfort.
• 13:40
SPEAKER_00: Because if you do not conquer that, the business will keep reflecting it back to you.
• 13:45
SPEAKER_00: Most e-commerce brands do not fail because of competition.
• 13:48
SPEAKER_00: They fail because the operator behind them is inconsistent.
• 13:53
SPEAKER_00: Fix that and everything else starts to fall into place.
• 13:56
SPEAKER_00: Ignore it and no strategy will save you.
• 13:59
SPEAKER_00: So here's the question I would leave you with.
• 14:02
SPEAKER_00: Are you building a business that scales, or are you building one that depends on how you feel that day?
• 14:07
SPEAKER_00: That's it for this episode of the Selling on Giants podcast.
• 14:11
SPEAKER_00: If this one hit home, share it with a founder, operator, or team lead who is carrying too much and calling it leadership.
• 14:19
SPEAKER_00: And if you are getting value from the show, I would be grateful for a quick review.
• 14:24
SPEAKER_00: It helps us reach more sellers who are trying to build stronger, cleaner, more scalable marketplace businesses.
• 14:30
  SPEAKER_00: I'm Mr.
• 14:31
SPEAKER_00: Will, host of the Selling on Giants podcast.
• 14:34
SPEAKER_00: Thanks for listening and keep building with discipline.
