- 0:00Hi, I'm Alyson Stanfield, and this is The Art Biz.
- 0:04So I've been thinking lately about the artists who have come to me, not just
- 0:10recently, but also in the past, and said, "You know, sales are not what I
- 0:17want them to be. My income is lower," or it's just the sales have just stopped
- 0:24altogether, and they want to troubleshoot.
- 0:28They want my help to fix this.
- 0:33And I think that sometimes they want a quick answer.
- 0:38They want me to tell them to post more on Instagram or send more emails, and
- 0:43I'm just not going to do that because who knows what the problem is at this point.
- 0:51There are so many factors.
- 0:54But most importantly, I just don't know their goals.
- 0:58I don't know them as a person.
- 1:00I can't do this.
- 1:01I can't.
- 1:02I will never.
- 1:03I refuse to tell people what to do if I don't know what they want.
- 1:10I have to diagnose the situation from a couple of different directions,
- 1:17and here's, here's how that works.
- 1:19First, as I mentioned, I need to understand their goals and ambitions.
- 1:26What do they really want?
- 1:29If it is sales, then what amount of sales?
- 1:34What is reasonable for them?
- 1:38What is reasonable for them for their price point, for their productivity,
- 1:43for the amount of effort that they're going to need to put into it?
- 1:50What is the weight of this story on them?
- 1:54And by that I mean, you know, when your sales are down, your ego takes a hit.
- 2:00You just don't know how you got there.
- 2:04You begin to question the value of your art.
- 2:07All this stuff can happen.
- 2:09So I need to know where they're coming from and how this is affecting them.
- 2:15And then, a- as I mentioned, I really need to know how much
- 2:19energy they're willing to expend.
- 2:21How much do they really want this, and why do they want it?
- 2:26Why is this important to them?
- 2:28I really need to know that And then I'm gonna ask about the numbers.
- 2:36What are your numbers?
- 2:38What is the data behind this decrease or this nonexistent amount of sales?
- 2:49And this is something I don't expect everyone to know
- 2:52off the top of their heads.
- 2:53Like, I don't expect you to know the numbers that I'm gonna ask
- 2:57you off the top of your head.
- 2:59But I do want my clients to know where to find this information quickly.
- 3:07So where to look for it and how to find it is what I, is what I
- 3:13want, um, to be at your fingertips.
- 3:17So I'm gonna lay this out about the numbers, about finding your numbers, and
- 3:25I'm gonna lay it out for you to use, to be usable whether you have no numbers,
- 3:30whether you're fairly new to it, or whether you've been doing this a while.
- 3:35You're a seasoned artist, you've got a track record, and you want
- 3:41to know more about what to look for
- 3:45But first, let's talk about numbers just in general, business numbers.
- 3:50Because I've been doing this long enough to know that facing reality
- 3:57can be scary, not just for my clients, but for myself and my own business.
- 4:03And that's what numbers are.
- 4:05They are real.
- 4:07They… We might not be able to touch them, but they are real.
- 4:10They're attached to something that is measurable, and that it, and it tells
- 4:16a story that we may or may not like And they get downright frightening when we
- 4:25attach the numbers to our art or our art business, 'cause that's so personal.
- 4:33And, and it's just, it- there's just something about it that we
- 4:38don't want to deal with numbers and the art at the same time.
- 4:45So there's a lot of fear that comes up, a lot of anxiety around the numbers.
- 4:52Maybe you're afraid, as I have been in the past with my own business,
- 4:57afraid that you're gonna get depressed if you see the numbers.
- 5:00I totally get that.
- 5:03Or that the numbers reflect the quality of your art.
- 5:09If your numbers are low, it means nobody likes your art.
- 5:13We know that's not true, but there's that fear there.
- 5:18Or maybe you are afraid that you're gonna see clearly that
- 5:23your expenses are too high and something's going to have to change.
- 5:28Once you see them, you can't unsee them.
- 5:31You're gonna have to do something about them.
- 5:34You're gonna have to trim expenses, or send more emails,
- 5:39or overhaul your website.
- 5:41All of this is scary.
- 5:43You can't unsee the numbers once you see them.
- 5:46And even good numbers can be scary.
- 5:50Let's say you get great results from a particular project, or a body of work,
- 5:57or a workshop that you're teaching, and it's telling you that you need to
- 6:02pivot and take advantage of the moment.
- 6:06Jenny McCarty talked about this in episode 277.
- 6:12I talked more, a little more about it in all of episode 278, how important
- 6:17it is to pay attention to the signs.
- 6:20that would be one of those external signal, Talked about the three signals
- 6:24in episode 278, that it's also a results signal 'cause you're seeing good results.
- 6:30So it's a good sign, and again, even that can be scary.
- 6:35So all this fear means that you ignore the numbers until tax time because you think
- 6:46ignoring them at least keeps hope alive.
- 6:49At least, at least there's a chance of something good happening.
- 6:55And I am here to beg you not to wait, because I know that ignoring
- 7:02them only makes things worse.
- 7:03It makes your anxiety worse because you know it's something that you
- 7:08need to know about, and you, it's always hanging over your head.
- 7:13You also know, because I tell you this all the time, that you are the CEO of your art
- 7:19business, and that if you're really trying to make a profit, if you're a business,
- 7:25and the definition of a business, one of the definitions, is that you try to make
- 7:30a profit, then not paying attention to the numbers does not help you in any way.
- 7:38You need to pay attention along the way, not just at tax time.
- 7:45So whatever direction that fear is coming from for you, you can't duck it forever.
- 7:52It's something that you have to conquer if you want to improve
- 7:57the results in your art business.
- 8:01In case it's helpful, remember this.
- 8:03Even if it's not helpful, remember this, and, and return to this again and again.
- 8:08Maybe make it a mantra.
- 8:10Numbers are neutral.
- 8:13They are objective data points.
- 8:16They just exist.
- 8:19They're there on paper or on your screen.
- 8:22They don't care how you feel.
- 8:24You don't care how they feel.
- 8:27They just are.
- 8:30And they're, they're just data.
- 8:34So the obvious question at this point is which data?
- 8:40What numbers do you need to pay attention to in your art business?
- 8:44And that's where I wanna go next, because not knowing what to
- 8:48look for is yet one more reason you might be avoiding this work
- 8:53So what I want you to get in the habit of, have it become part of your routine,
- 9:02is to do a, a check-in with your numbers.
- 9:08You c- it can be part of a broader business check-in, and the
- 9:12frequency with which you do it all depends on your level of activity.
- 9:19So if you're a part-time artist, and you're not making a lot of sales,
- 9:25you don't have a lot going on, maybe you just do this quarterly.
- 9:28You don't wait till tax time, but maybe you just do this quarterly.
- 9:32If you're just starting out, and you don't have a lot, a lot of
- 9:36numbers, maybe you do this quarterly.
- 9:39But if you're very busy, and you don't have a lot of numbers, I
- 9:43encourage you to do it monthly because regardless of wherever you
- 9:50are in your art career, you will gain information by doing the numbers.
- 9:59And if you're very busy, as I said, if you're very busy, it
- 10:02helps to do the numbers monthly.
- 10:06they might not be financial numbers, as you will see.
- 10:09They might be other numbers that you pay more attention to in the beginning.
- 10:14This is something that I did for my business every single month for years.
- 10:19I had a whole binder full of monthly check-ins for this.
- 10:23Um, I think I finally got rid of it.
- 10:26But anyway, it was a lot of data, and it was just this self-accountability
- 10:32that I created for myself because I knew to be true what one of my
- 10:36coaches said to me, and that was, "What you pay attention to grows."
- 10:42And I don't know where that saying comes from, who said it
- 10:45first, but it's really good.
- 10:47If we give it our attention, it's more likely to grow.
- 10:51If we ignore it, it's less likely to grow, and I know this
- 10:57to be true for myself also.
- 10:59So I'm sharing this.
- 11:01I've lived this.
- 11:02I know this, and I know this from working with my clients.
- 11:06I like the monthly thing because it gets you in the habit-
- 11:09But whatever works for you.
- 11:11Okay.
- 11:12What you're going to do with this business checkup, business review,
- 11:17business check-in, whatever you wanna call it, financial check-in, but it's
- 11:21more than finances, as you'll see.
- 11:24This is a high-level picture of data that allows you to see
- 11:30what's working and what isn't.
- 11:33You're not gonna get in the weeds, although you might be tempted to at some
- 11:40point, but you're not gonna start there.
- 11:43You can always add more details later, but I want you to k- get in the habit
- 11:48of creating this high-level overview of the health of your art business.
- 11:55And money is one place to begin.
- 11:58So you know the formula, sales minus expenses equals profit.
- 12:04So you, you track your sales, you track your expenses, and then
- 12:08you, have your profit every month.
- 12:13And for those of you who have worked with me, you know that I'll, I'll ask you
- 12:18for the sales number, but I'll also ask you to break it down to income sources.
- 12:24And those income sources could be venues
- 12:26Or they could be types of art.
- 12:30They could be commissions or reproductions or originals or sculptures and paintings.
- 12:37However you break it down, where did… What was selling?
- 12:42What was, what was selling?
- 12:44But sales first, and then you can break it down further later.
- 12:49Then I'm gonna ask you about your email list.
- 12:54What is… Who, how many people are on there?
- 12:58I'm gonna ask you the frequency that you used it, because i- if you
- 13:03just email once a month, that's not going to give you a lot of data.
- 13:09It might not even… If the email was yesterday, you might not even
- 13:12have good open rates, because it hasn't been out there long enough.
- 13:16So you might have to wait a little bit.
- 13:18It might be better to look at 90-day trends in your email.
- 13:22Again, it depends on the frequency that you're using it.
- 13:26But I'm gonna ask you how many people on your list.
- 13:29Is it growing or shrinking?
- 13:31Most email lists are shrinking these days, which is okay, 'cause we have other
- 13:36means of being in touch with people.
- 13:39But there's email lists, so there's open rate, and there's click-through rate.
- 13:43If you have a low open rate, it's gonna affect your deliverability all around.
- 13:48Need to fix that.
- 13:49We need to work on that.
- 13:50We need to fix your subject lines and the content so that people
- 13:55really wanna open your emails.
- 13:57And then we need to clean your list also, s- that will help
- 14:00get the open rate up there.
- 14:03Then you might wanna track your number of followers.
- 14:06This is not something I normally do when I'm diagnosing a client's sales, because
- 14:14I don't think followers says a lot, but I, I also think it's a useful number
- 14:18for you to track so that you can see if your followers are growing or shrinking,
- 14:23and you know what kind of content is working on Instagram or, or your social
- 14:29platform of, of choice, let's say.
- 14:32But check your number of followers.
- 14:35Don't just check it.
- 14:36You're gonna record all of this.
- 14:39Then I'm also gonna ask you about your website.
- 14:42I'm gonna ask you about the number of unique visitors, their, you
- 14:47know, what the top content is, how long people stayed, et cetera.
- 14:56And then there's all these other things that I could ask.
- 15:00Those top two are the ones that I'm mostly gonna ask about.
- 15:03I'm gonna ask about your sales income versus expenses, and I'm
- 15:08gonna ask about your email list.
- 15:11If there's 2,000 people on it, that's great, but if you're
- 15:14not using it, what good is it?
- 15:17We can diagnose it from there.
- 15:20There's so many other things that you can track.
- 15:22You can track submissions, the number of submissions you sent out, the number
- 15:26of proposals you sent out, the students that you enrolled in your courses, the
- 15:33mailings that you sent, whether they're postcards or emails, personal outreach.
- 15:41If you've been listening for a while, you know how big I am on personal outreach
- 15:46'cause I think it moves the needle more than any amount of broadcasts do.
- 15:53So those numbers are just part of your review, but they're a big part.
- 15:58Remember, they are data.
- 16:00They are a point in time that you can track over time to see whether
- 16:05something is growing or shrinking, and maybe allow yourself to get
- 16:13a little curious about them.
- 16:17"Oh, I noticed that I sold more this way this month.
- 16:22What could that have been the result of?" Or, "I noticed that my email
- 16:29click-through rate just plummeted.
- 16:31What happened there?" So it allows you to get a little curious, and
- 16:36it's so worth your time so that you don't keep doing things that aren't
- 16:42giving you results, that you're really focused on the, the things that bring
- 16:48you the good stuff in the future.
- 16:51Okay, so you need to formalize this.
- 16:54It is not enough to keep this in your head.
- 16:56It's not enough to look at the numbers and think that, uh, you're
- 17:02gonna remember it next month.
- 17:04You need to create a notebook or a spreadsheet or something so that you can
- 17:12compare the numbers month after month.
- 17:15And remember that this has to work for you.
- 17:19When you do it needs to make sense with when your expenses come in,
- 17:24when you pay your bills for the month, when you send your emails.
- 17:28Like, all that has to come into play.
- 17:32I do mine around the fifth of the month, but my bookkeepers do it on the 12th, so
- 17:38I need to reconcile that a little bit.
- 17:42And what you track is what is important to you, and that can change over time.
- 17:49You just have to allow it to change.
- 17:51But what I don't want you to do is to do what I did in the beginning,
- 17:55which is just do too much.
- 17:58To track too much is overwhelming.
- 18:02I want you to track high level and get a picture of that so that you can follow
- 18:09your curiosity about those numbers and dig into w- what's important to you.
- 18:15I keep saying that, but what's important to you where you think you
- 18:19might be able to make adjustments.
- 18:22Do start with that high level, the, those first two things especially, that
- 18:27is your revenue and your email, and then maybe your website and social after that,
- 18:37Whatever it is you're trying to grow, track it.
- 18:41and remember that numbers are just part of the review.
- 18:45You have to look at the activity behind those numbers.
- 18:50So what happened to get you those numbers, or to watch those numbers decrease?
- 18:57Like, what was going on or what wasn't going on that could have
- 19:02helped you get better numbers?
- 19:05When you have the numbers, when you know what's behind them,
- 19:09you'll know what to adjust.
- 19:10You'll have at least a sense of direction so that you know what your
- 19:15next steps will be, or at least have a, an educated guess about your next step.
- 19:21It will be based on something and not just, you know, the next
- 19:25great idea that you see some marketing person posting online.
- 19:30This is for you.
- 19:32This, these are only your numbers.
- 19:33This is only data that you could have, and you are the CEO of your art business,
- 19:40so don't put it off for too long.
- 19:44That's it for this episode of The Art Biz.
- 19:47I am gonna be back next week with an episode with Heidi Fahrenbacher, who
- 19:55paid attention to her numbers, raised her prices, slowed down, isn't doing
- 20:00as much, and doing just fine, I'll look forward to sharing that episode with you.
- 20:06If you want to see the show notes for this episode, you can
