Latest / The Yield Doctor with James Deaker / Dynamic Pricing - An abused technique

- 0:00If you ask me which is the tactic that
- 0:04is the most overrated in programmatic
- 0:06yield management, it is dynamic pricing.
- 0:10Not because it doesn't work. It
- 0:12absolutely does. But because the teams
- 0:15that try it try it way too early. They
- 0:19try it without the right data, without
- 0:21the right governance, and without the
- 0:23right strategy to support it. So today
- 0:26I'm going to walk through why dynamic
- 0:28pricing often backfires, what you should
- 0:31be doing before you even think about
- 0:34trying to change your flaws dynamically.
- 0:36So first we need to discuss what is
- 0:39dynamic pricing and define it. Uh one
- 0:43might think that it is simply changing
- 0:45your rate card prices on a regular
- 0:48cadence in response to some market
- 0:51signals. However, in practice, it
- 0:54usually means constantly changing your
- 0:57pricing or pricing flaws in a
- 1:00programmatic environment. And as you
- 1:02might have guessed, it is a relatively
- 1:04advanced technique. As such, I don't
- 1:08usually recommend it to teams starting
- 1:10out. When people come to me, I first ask
- 1:13whether they have the right components
- 1:16in place. For example, do they have a
- 1:19rate card that their sales team believes
- 1:21in? Is that rate card being updated on a
- 1:25regular basis? Is there a deal desk in
- 1:28place to ensure price credibility? Do
- 1:31you have strong ad product segmentation
- 1:34strategies? If the answer to these
- 1:37questions is no, then you really
- 1:40shouldn't be thinking about dynamic
- 1:42pricing. It is the cherry on top of a
- 1:44Sunday. And if you don't have the
- 1:46underlying functions in place, then it's
- 1:50going to be at worst a distraction or a
- 1:53source of revenue leakage.
- 1:56So without a good strategy in place,
- 1:58dynamic pricing often devolves into
- 2:01let's just raise the floors and see what
- 2:03happens or potentially blindly saying
- 2:07let's do whatever our SSP's algorithm
- 2:10says that we should do.
- 2:12But good yield management requires that
- 2:15you have a clear hierarchy in place uh
- 2:19between your different types of ad
- 2:21products. It requires that you have
- 2:23guard rails around your most sensitive
- 2:26brand sensitive sections.
- 2:29It requires that you understand why
- 2:32demand operates in the way that it does.
- 2:36And it requires that you are able to do
- 2:38modeling before you do experimentation.
- 2:42In short, dynamic pricing is a tactic
- 2:45and without a good strategy in place, it
- 2:48can become a random walk. There are also
- 2:51inherent risks. Algorithms might learn
- 2:54your flaws and adjust downwards. Private
- 2:57marketplaces might become less
- 3:00competitive as agencies shift their
- 3:02dollars. or marketplaces might adapt and
- 3:06dynamic pricing can invert in
- 3:08inadvertently
- 3:10create a negative spiral. Or to put it
- 3:13another way, you might squeeze more
- 3:15revenue in the short term, but as your
- 3:18buyers start to value your inventory
- 3:21less because they are seeing lower ROI
- 3:24or lower rorowaz, they begin to optimize
- 3:28away from your supply. And that is
- 3:31exactly the kind of thing that a good
- 3:33yield management team needs to monitor.
- 3:37So given that dynamic pricing is not
- 3:39where most organizations should start,
- 3:42then when should you explore it? There's
- 3:45a couple of specific use cases. The
- 3:47first is if you already have a solid
- 3:50yield management function in place. You
- 3:53have rate cards that you believe in. You
- 3:55have a deal desk process that works. you
- 3:58have products, strong product
- 3:59segmentation and a clear ad product
- 4:02strategy and that you are ready with
- 4:05proactive messaging for your customers
- 4:09when they inevitably get annoyed by your
- 4:12dynamic strategy. So at that stage and
- 4:15then yes dynamic pricing can make you
- 4:18more money. The second case is if you
- 4:22want to be completely handsoff. You
- 4:24remember that I said that one of the
- 4:26concerns about dynamic pricing is that
- 4:29it can be a distraction. Well, one
- 4:31option is to outsource it completely to
- 4:34another organizations.
- 4:38The the problem with this is that there
- 4:40are a lot of intermediaries whether
- 4:43they're SSPs, exchanges or managed
- 4:46service providers who would love to
- 4:48provide this functionality. But a word
- 4:51of caution, you need to ensure that that
- 4:54third party is capable of doing the
- 4:57dynamic flooring, but also that the
- 5:00products that they are optimizing are
- 5:03discrete and differentiated from the
- 5:06products that you sell in your managed
- 5:08or your PMP channels so that you don't
- 5:11unintentionally
- 5:13devalue your overall brand. So yes,
- 5:17here's the summary on dynamic pricing.
- 5:20Yes, there is upside, but it comes with
- 5:22real cost and real complexity, and you
- 5:25need to be reasonably far along in your
- 5:28yield management journey before it's
- 5:30justified.
- 5:32I'm James Deer. I'm the yield doctor,
- 5:34and these are exactly the type of
- 5:36problems I work with my clients on. If
- 5:38you're having these types of issues,
