- 0:00If your Christmas promotional strategy is simply 20% off everything,
- 0:04then you probably haven't got a Christmas promotional strategy.
- 0:08What we're gonna talk about today is how you put together a plan for promotions
- 0:12in the fourth quarter that protects your brand and drives your sales.
- 0:18Welcome to the Resilient Retail Game Plan.
- 0:20I'm Catherine Erdly, and this podcast is here to share retail industry
- 0:23trends, insights, and best practices for you, the retailer who's serious
- 0:28about building something that lasts.
- 0:32This is episode four in a series of podcasts all about
- 0:37getting ready for Christmas.
- 0:38So the previous three weeks, episodes 316,
- 0:44317, 318 have been all about planning your Christmas and planning your Christmas
- 0:49range and managing your cash flow.
- 0:51You can give those a listen.
- 0:53You can also head to resilientretailclub.com/christmas
- 0:56and get a free PDF downloadable Christmas planner to help make
- 1:00Christmas 2026 the best one yet.
- 1:04But what we're gonna talk about today is all about how do you plan out your
- 1:08Christmas promotions and your Christmas messaging throughout this time of year,
- 1:14because right now is the perfect time for you to be working on your Christmas
- 1:18marketing, planning it all out so that when those busy months come, you can
- 1:22focus just on selling and delighting your customers and not on trying to
- 1:26work out what is going on and what you actually want to talk about week on week.
- 1:31The first thing I wanna say as well is that when I use the phrase
- 1:35promotions, for me, a promotion is just an opportunity for you to start
- 1:39a conversation with your customer.
- 1:41It does not have to relate to being a discount.
- 1:43So for example, new stock coming in, that is also a promotion.
- 1:47That's just a conversation you get to start with your customer.
- 1:51And it can be a really noisy time of year, the fourth quarter.
- 1:55It has become reputationally very promotionally driven,
- 1:58especially around Black Friday.
- 2:00But what I wanna talk about is how you can come up with a blend of promotions,
- 2:05a blend of messages throughout the fourth quarter that will allow you to hit your
- 2:11sales goals, delight your customers, but not leave yourself broke at the end
- 2:15of it or have you damage your brand.
- 2:19One of my favourite phrases is saying discounts are like spices.
- 2:22A small amount of them makes things interesting, but too
- 2:25much of them ruins the whole dish.
- 2:27So it's not that discounts are bad.
- 2:29It's just that they're overused.
- 2:31And another misconception is that people think that
- 2:35discounts are for the customers.
- 2:37The customers are getting 20% off this or 20% off that.
- 2:40But actually, discounts are for you as a business owner.
- 2:43The discount should only ever be used to achieve something that you want to
- 2:47achieve, whether that is an overall sales uplift with a blanket discount,
- 2:51in other words, money off everything, or whether that is for you to clear
- 2:56a particular patch of sticky stock that you would love to get rid of.
- 3:00The discount is really for you.
- 3:01It's for you to achieve your business results.
- 3:04It's not for the customer. You want to use them deliberately.
- 3:07So for example, to clear stock, to reward loyalty, or to create urgency.
- 3:13And you don't wanna just do them just because everybody else is discounting.
- 3:17You also want to be really careful and make sure that you have a nice mix of
- 3:21discount messages across the fourth quarter, as opposed to repeatedly
- 3:25using one of the hard-hitting ones like money off everything. What I'd
- 3:29love to talk you through is seven different types of promotions.
- 3:34The reason I want to bring this up is because I believe that your job as
- 3:39a business owner is to come up with a lovely mix, just like in a recipe.
- 3:43You want the perfect blend of lots of different elements to help you make
- 3:48this promotional calendar that works for you and works for your business.
- 3:52And different business owners will have a different tolerance.
- 3:55Some people will want to do more discounting, some people will
- 3:58want to go through the Christmas season with zero discounting.
- 4:00That is completely up to you.
- 4:02But what I'm gonna walk you through now are seven different types of promotions
- 4:05that you can consider at Christmas that you can then choose from and work
- 4:10out what ones you want to slot into your calendar so that you've got a
- 4:13nice mix of lots of different things, as opposed to just hammering the same
- 4:16kind of message over and over again.
- 4:20I always think about promotions on a continuum.
- 4:23So they go from the most premium, something like a giveaway or a
- 4:27competition, which is something that doesn't feel distressed at all, it
- 4:31just feels like something nice for the customer, all the way up to the other
- 4:34end of the spectrum, which is what we call red sale or stock clearance sale,
- 4:38where it's 50, 60, 70% off everything and it feels quite distressed.
- 4:43If a brand that you loved was constantly doing 50% off everything,
- 4:47you'd be a bit concerned about their future, whereas if they were always
- 4:50doing competitions and giveaways, you wouldn't have any concerns at all.
- 4:53You'd think that was quite nice.
- 4:54They also, that same continuum, it runs from the most premium or the least
- 4:59distressed to the most distressed.
- 5:00That also tends to run from the biggest impact on sales.
- 5:04So for example, if you do a competition, it might raise a bit of profile
- 5:07for your business, but it's not necessarily gonna be a sales driver.
- 5:10Whereas in fact, if you did something like, for example, 50%
- 5:15off everything, you absolutely would see an uplift in your sales.
- 5:19Now, the only caveat I'd put on that is that the more that you do a distressed
- 5:23promotion, the less impact it has.
- 5:25So I'm not saying that, "Oh, if you wanna drive sales, just
- 5:28discount a load of stuff," because it doesn't really work like that.
- 5:30But it's just to give you an idea.
- 5:32I'm gonna talk you through these seven promotions, and I'm gonna
- 5:34run them up this continuum.
- 5:36I'm gonna start with the least distressed and move to the most, but just in
- 5:39the back of your mind, remember that typically we're also moving up the
- 5:43effectiveness in terms of driving sales.
- 5:45As I said, it's good to know about these different types of promotions so
- 5:48that you can create yourself a calendar in the fourth quarter, which has a
- 5:54nice mix of all of these all together.
- 5:56So the first type of promotion that I want to talk about is
- 5:59the competition or giveaway.
- 6:01So this is not so much about being a sales driver as it is about getting sign-ups.
- 6:06You might want to really push for email sign-ups, for example, as
- 6:09opposed to social media follows.
- 6:11It can also work really well as a collaboration.
- 6:14So for example, you might want to do a giveaway with another brand or
- 6:18business, or combine with other people in your local area to do a competition
- 6:23across multiple different businesses.
- 6:25It's a really good feel-good way of giving back to your customers.
- 6:29I've also seen people do it, for example, we often forget that Black Friday, which
- 6:34we'll talk more about later, is based around the US holiday of Thanksgiving,
- 6:40which happens on the Thursday, and then Black Friday's on the Friday.
- 6:43And I've seen, particularly American brands, for example, do a whole
- 6:46week of giveaways as being thankful and giving back to their customer.
- 6:49So there are nice ways of doing it that can combine well with the
- 6:52general message of the holiday season.
- 6:55But typically, we're not talking here about something that is
- 6:57gonna be driving a lot of sales.
- 7:00But it can be really good and a great way to build your
- 7:03relationship with your customer.
- 7:05It is premium, and it is also what I would say almost kind of a bit of a padding.
- 7:10So for example, if you look at your entire fourth quarter week by week,
- 7:14which I definitely recommend, and try and slot in for each one what
- 7:17it is that you're actually going to be talking about each week.
- 7:20If you feel like there are a whole load of weeks where you don't really have anything
- 7:23to talk about, that's when you can put in your competitions or your giveaways.
- 7:27Also, just to say, when we're talking about the super premium ones, this isn't
- 7:30actually even one of the seven, but even before you get into doing something
- 7:33like a competition or a giveaway, don't forget, as I mentioned earlier
- 7:35in this episode, that your newness, new products in, that is also something
- 7:41that is well worth you talking about.
- 7:42That is a promotional message in itself, a conversation you
- 7:45get to have with your customers.
- 7:49The second type of promotion that can work really well at
- 7:51this time of year is a perk.
- 7:53So a perk is a little extra that you're giving to your customers.
- 7:57It's things like free gift wrapping, upgraded shipping, a gift
- 8:00with purchase, or free shipping.
- 8:03And it depends on the brand, some people will see a really good
- 8:06uplift, especially if they normally charge for shipping, for example,
- 8:09and they now are doing it for free.
- 8:11But it is not necessarily guaranteed.
- 8:14Some people also, if they get a really great gift with purchase that
- 8:17people really love, then that can help drive sales too, especially if
- 8:20it's something exclusive or unique that people can't get otherwise.
- 8:24So it's a really good feel-good one, and it can be done
- 8:27obviously themed to the season.
- 8:29You also wanna think about how you extend it for your VIPs.
- 8:32Now, this is true for all of the different promotions.
- 8:34When I worked in the big corporates, what I would do is I would put together
- 8:37a plan for the fourth quarter in terms of promotions, but for each
- 8:40one, I would also have to say how we were going to make it better for
- 8:43our email subscribers or our VIPs.
- 8:46So your VIPs/email subscribers/most loyal customers, they should always get some
- 8:51kind of upside for being on your list.
- 8:54And so, for example, if you're giving away upgraded shipping, then could
- 8:59they get an extra day to access that?
- 9:01If they're getting a gift with purchase, could they get, again,
- 9:04an extended time period where they get this gift with purchase?
- 9:07What can you do for them that makes it just that little bit better?
- 9:10Or first dibs on exclusive products for a gift with purchase.
- 9:13What can you do to make it just that little bit better for the people who have
- 9:16emailed, who've signed up to your emails?
- 9:19The third type of promotion is what we call a bounce back.
- 9:21This is where you give somebody a voucher or money off a future transaction.
- 9:27So this weekend only, get a free £5 gift voucher to put towards your next
- 9:31purchase every time you spend £20.
- 9:33It can help drive purchases into the new year.
- 9:36If you're somebody who really struggles with capacity, this could
- 9:39be a good way of trying to shift some demand into the new year.
- 9:42But again, these have fairly mixed results.
- 9:43I've done quite a few of these over the years, and sometimes
- 9:46we see a bit of a bump.
- 9:48It's still a good feel-good message, and it's still a good
- 9:50reason to talk to your customers.
- 9:53Promotion number four is a spend more, get more.
- 9:56So this would be something like £5 off when you spend up to £50
- 10:00or £10 when you spend up to £100.
- 10:02It can feel more premium than, say, just 10% off everything because it's
- 10:07tied to higher levels of spending rather than just a blanket discount.
- 10:12But effectively, it is a blanket discount, but it just only
- 10:15kicks in after a certain price.
- 10:19Another type of promotion you'll see a lot this time of year, especially
- 10:22in bigger retailers, is a multi-buy.
- 10:24So that could be either something like a small discount.
- 10:28So this is a really effective technique for driving your average transaction
- 10:32value, and it's one that you see over and over again in people like L'Occitane
- 10:36or Neal's Yard Remedies or Lush.
- 10:39You'll see them over and over again putting together
- 10:42bundles of products in a box.
- 10:44Makes it super simple for a customer to walk in and pick them up.
- 10:47They also give a little bit of a discount to the customer.
- 10:49It might be, you know, £35 worth of product and they pay £30 for it.
- 10:54You could do something similar.
- 10:55You could even not necessarily show a discount for the bundle, just put them
- 10:58all together and maybe instead they get something like it's gift-wrapped
- 11:02or it's in a gift basket or something like that, which is the upgrade that
- 11:05they're getting for buying the bundle.
- 11:06But it's a great way to drive your average transaction value,
- 11:09and it feels very premium.
- 11:10There's nothing distressed feeling about these kinds of bundles.
- 11:14You also have things like buy one get one free, which is effectively the same as 50%
- 11:18discount, so it's quite a deep discount.
- 11:20Buy one get one half price, which is the same as 25% off, or three for two, which
- 11:26is the same as around a 33% discount.
- 11:28Three for two is very, very common messaging.
- 11:31You'll see it on the Boots sets that they sell, Boots gift sets.
- 11:35You see it on decorations.
- 11:37You'll see it on Christmas wrap, Christmas cards.
- 11:40Lots and lots of the big categories that are sold at Christmas will
- 11:43have these three for two offers.
- 11:45It can be tricky.
- 11:46I mean, it is still a pretty big discount, 33% off.
- 11:49Most big retailers will have built this into their margin already
- 11:52when they bought it in, so it might not be achievable for you.
- 11:54But do have a think about are there lower cost products or lower price products that
- 11:58people buy regularly that you could offer some kind of bundle discount in order
- 12:01to push your average transaction value?
- 12:04You could also do it for limited time only if you want to add
- 12:07that extra urgency as well.
- 12:11Promotion number six is your discounts.
- 12:13So these can be different types.
- 12:15You can have a blanket discount, for example, 20% off everything.
- 12:18You can have targeted, so 20% off selected items, or you can have a
- 12:23staggered, so up to 30% off everything, which would be some things are 30%
- 12:27off, some things are 20, some are 10, for example. These are the ones that
- 12:32you really want to minimise their usage, especially the blanket discount.
- 12:36Now, I know operationally it's much easier to turn on a blanket discount than to
- 12:39do some of these other things, but in my mind, this is something that you should
- 12:44only ever use, if you use it at all, you should use it once or twice a year.
- 12:48So I do know people who have very successfully built up their
- 12:51business because they do a blanket discount Black Friday, and they
- 12:55also do, for example, a blanket discount on their business birthday.
- 13:00So they're only doing it a couple of times a year, and that therefore helps
- 13:04them show to the customers that when they get this 20% off everything or
- 13:08this blanket discount, that it's a really big deal and they need to act.
- 13:12If you do it too often, if you repeat this too many times, it
- 13:14loses its impact, and people will just expect 20% off.
- 13:20Think about some of the biggest businesses like Boden or White Stuff.
- 13:23They seem to be running these kind of discounts over and over again to the point
- 13:27at which people will start to question if it's ever worth paying full price.
- 13:30You don't want people to be thinking that about your business.
- 13:33So if you are gonna be doing a discount at Christmas, then you definitely,
- 13:36definitely want to maybe do one in the entirety of the fourth quarter.
- 13:41The final promotion type is your red sale.
- 13:44This is your stock clearance.
- 13:45Most people will be doing one of these, but probably this is gonna
- 13:48be your post-Christmas, either Boxing Day, depending on how
- 13:50ambitious you're feeling, or maybe in the new year if you have some
- 13:53stock that you want to clear out.
- 13:55So now that you've got all of these different ideas for your Christmas
- 13:58promotions, what should you be doing now?
- 14:00Well, in terms of Christmas marketing, a great timeline is spending some
- 14:04time in the summer on planning.
- 14:06Go through week by week, identify what kind of message you could have each week.
- 14:11As I said, it could absolutely be that each week you're talking about
- 14:15the new products that you've got in or maybe some of your hero products.
- 14:19But you might also want to work out and slot in what it is you're
- 14:21gonna be talking about each week.
- 14:23You also may wanna make a decision about Black Friday.
- 14:25Now, Black Friday is a bit of a controversial topic.
- 14:28Some people absolutely hate it and don't want to participate,
- 14:31and that's absolutely fine.
- 14:32Some people will participate instead on an alternative, for example,
- 14:36Small Business Saturday, which feels more aligned with their business.
- 14:39Other people will be taking part in some other kind of online event or
- 14:43market or something where they're offering a discount, and that's
- 14:46the only thing they're gonna do.
- 14:47They're not gonna do something else as well in their own
- 14:49business for Black Friday.
- 14:51And some people want to do a Black Friday offer, whether
- 14:54that is targeted or blanket.
- 14:56And I'm a big believer that everyone needs to do what they want to do for
- 14:59their business, what they believe is the right thing to do, but I also don't feel
- 15:02like you should be pressured into it.
- 15:04I think it's fine to do it if you want to, and I think if you don't want
- 15:08to, then that's absolutely fine, too.
- 15:09I would say if you're not taking part in Black Friday, it makes a lot of sense
- 15:13for you to actually tell your customers that so that they don't sit around and
- 15:16wait for you to come up with an offer when there's no offer that's gonna be
- 15:20forthcoming. So this time of year is great for planning, for content creation,
- 15:24for photography, and for making sure that you've got the stock ready to go
- 15:29to support your Christmas marketing.
- 15:31In September, you really want to be building your excitement,
- 15:35growing your email list, and start to talk about Christmas.
- 15:38You might want to showcase your hero products in October and start thinking
- 15:41about increasing your email frequency.
- 15:44In November, you might be doing Black Friday if that's appropriate for
- 15:47you, for your business, and you're certainly gonna be moving into the
- 15:50bulk of your Christmas promotion.
- 15:52Most people launch their Christmas pretty much as soon as Bonfire Night is done.
- 15:58They have that over and then Christmas promotion can start.
- 16:01And then December is all about executing on your marketing plan, pushing those
- 16:06sales, making sure you're aligned on your last order dates so that you know
- 16:10exactly when you're gonna be cutting off and making sure if you're e-commerce,
- 16:14that you're aligned on your last order dates and that you're planning
- 16:17all of your marketing around those.
- 16:19They haven't announced them yet, I believe, for this year, but they
- 16:21will be doing fairly soon, so just make sure that's built into your plan.
- 16:25So there's lots that you can do for Christmas.
- 16:28I definitely feel that the best approach is to start this early.
- 16:32Start looking at it now.
- 16:34Start putting together a plan.
- 16:35Lots of ideas in this episode of different promotions that you can do.
- 16:39So what do you want it to be?
- 16:40Think about your week by week.
- 16:42If you head over to resilientretailclub.com/christmas,
- 16:45you can get the free downloadable planner, which will also have
- 16:49a format for you to follow to plan out your marketing week on week.
- 16:53Because just remember that Christmas isn't won by one brilliant weekend.
- 16:57It's won by lots of good decisions over the next several months, and also
- 17:02by not being a knee-jerk reactionary when other people start doing discounts
- 17:07that you think, "Oh my goodness, I should be doing something," and pull
- 17:09something together really quickly, when actually, if you'd thought about
- 17:12it, if you'd taken the time now to sit and plan out your Christmas marketing,
- 17:16that you would've been able to see that you didn't need to do those discounts.
- 17:20There's a whole host of other things that you could do instead.
- 17:23More interesting messages, more interesting ways of engaging your
- 17:26customer that will ultimately be more profitable.
- 17:29So just a quick reminder as well that we have wrapped up our miniseries
- 17:34of Christmas planning episodes.
- 17:36Don't forget to go back and listen to the other ones about planning your
- 17:39Christmas, protecting your cash flow, investing in the right products, and then
- 17:42this episode, selling them profitably.
- 17:45Each episode has an action for you to take each week, and you can take them bit
- 17:51by bit, put them all together, and that will help you get ready for Christmas.
- 17:55Because the retailers who have the best Christmas, they aren't the ones who are
- 17:58lucky, they're the ones who got prepared.
- 18:01Thank you so much for listening.
- 18:02As I said, don't forget to head over to resilientretailclub.com/christmas for
- 18:06your free download, and don't forget to like, follow, and subscribe, and you'll be
- 18:10the first to know about each new episode when it comes out on a Thursday morning.
- 18:14See you next week.
