- 0:59[SPEAKER_01]: So get your ass there.
- 1:01[SPEAKER_01]: Yeah, it's gonna be a good time.
- 1:02[SPEAKER_01]: right on all right so back to our framework discussion from last episode we were talking about how we kind of taken and distilled down all of our teachings into frameworks and we've got infographics and all these cool things one of the one of the ones that you know we live by is the um eliminate automate delegate framework
- 1:20[SPEAKER_01]: And basically, you know, every task in your business, everything that you do could and should go through this filter, is it the best use of your time or not?
- 1:30[SPEAKER_01]: So why don't you break that down a little bit for everybody?
- 1:32[SPEAKER_00]: Yeah, this is one that we've used through a coaching program as long as it's been around.
- 1:37[SPEAKER_00]: And it's for the purpose of the owner helping figure out where to get some of that time back.
- 1:43[SPEAKER_00]: Right.
- 1:44[SPEAKER_00]: Obviously, you guys are busy.
- 1:45[SPEAKER_00]: You've got a lot of things on the plate.
- 1:48[SPEAKER_00]: When when you have that list of things that you got to get done, throw it through this filter and decide, is this something that should stand your plate or is there a system or a staff member that should be, should be in charge of this, you know, certain task.
- 2:04[SPEAKER_00]: And so like you said, eliminate, automate and delegate.
- 2:07[SPEAKER_00]: If you think about that, right, as you list out your tasks at hand, each one of those things, put it up, put it against that filter.
- 2:16[SPEAKER_00]: Eliminates real simple.
- 2:17[SPEAKER_00]: These are things that are essentially time-wester's.
- 2:20[SPEAKER_00]: We get caught doing them.
- 2:22[SPEAKER_00]: Maybe it's the scrolling of the doom scrolling, maybe it's just maybe it's something like a networking meeting that you've been part of for.
- 2:30[SPEAKER_00]: You know, years that isn't actually generating, you know, new business or it just ends up being something that you've done, but isn't moving the needle of your business, right?
- 2:41[SPEAKER_00]: Maybe that just comes off the list entirely.
- 2:43[SPEAKER_00]: And it's just something that goes away.
- 2:45[SPEAKER_00]: So eliminates pretty self-explanatory.
- 2:47[SPEAKER_00]: Automate is rather than me doing this or even a member of my team, is this something that I can put on a system like a CRM or some form of automation.
- 2:58[SPEAKER_00]: Nowadays you got
- 2:59[SPEAKER_00]: You know, AI and 8N, Claude co-work, all these different options for certain tasks that could be automated, right, are these rapid repetitive tasks, are they, you know, in news letters, are they, are you sitting down writing news letters, you know, every week and manually hitting send on that, and all that work that's involved, or can you build it once?
- 3:23[SPEAKER_00]: Let the system view the work and it's one less thing that you have to think about or physically spend the time doing.
- 3:31[SPEAKER_00]: We've had our 52 newsletters that we've had available for Jim owners by time you're listening to this.
- 3:38[SPEAKER_00]: We probably have a link in the show notes to our, what is it?
- 3:40[SPEAKER_00]: 6.5?
- 3:41[SPEAKER_00]: So you can pick that up right and literally it copy and paste at it tweak it just to your specifics.
- 3:49[SPEAKER_00]: But you can build out a whole year's with the content.
- 3:51[SPEAKER_00]: And then after noon in a CRM and you don't have to mainly think about it, but that's a perfect use case for something like automation.
- 4:02[SPEAKER_00]: Nowadays obviously with AI, you've got everything from AI auto responders to
- 4:07[SPEAKER_00]: I'm even answering the phones.
- 4:10[SPEAKER_01]: AI is, yeah, talk about automation or overdrive.
- 4:13[SPEAKER_00]: Yeah.
- 4:13[SPEAKER_01]: You can automate and personalize.
- 4:16[SPEAKER_01]: Yeah.
- 4:17[SPEAKER_01]: You know, there's stock automations that I'm looking into that it'll do trades for you.
- 4:22[SPEAKER_01]: Based on parameters, you've got obviously a little pre-write emails for you.
- 4:26[SPEAKER_01]: It will have full-blown phone call conversations.
- 4:29[SPEAKER_01]: Somebody calls in.
- 4:30[SPEAKER_01]: I don't necessarily know if that's automated.
- 4:32[SPEAKER_01]: That is technically delegated.
- 4:34[SPEAKER_00]: Somebody calls in.
- 4:34[SPEAKER_01]: You're going to delegate to the AI.
- 4:36[SPEAKER_01]: But you could automate an outbound call or an outbound text message or whatever bill pays or automated, you know, replenishing a supplies.
- 4:48[SPEAKER_01]: You can have on automation, you know, like with a deliver all of our snackies, you know, every month.
- 4:54[SPEAKER_00]: Jansan, you know what I mean?
- 4:55[SPEAKER_00]: Like you could have that.
- 4:56[SPEAKER_01]: Since that's automated.
- 4:57[SPEAKER_01]: Yep.
- 4:58[SPEAKER_01]: So there's a lot of things in your business that by all means, like, what out automation?
- 5:03[SPEAKER_01]: I don't know how you would run a business.
- 5:05[SPEAKER_01]: Go.
- 5:06[SPEAKER_01]: Like Bill Pay alone for me is the most, you know, clutch automation that I do, because all the bills are paid and everything look, it's just done.
- 5:16[SPEAKER_00]: I'll bring one up that we've recognized is a massive time spend for most Jim owners
- 5:24[SPEAKER_00]: Right?
- 5:24[SPEAKER_00]: So my private pro is a way of automating the delivery of of programming for some my private gym.
- 5:30[SPEAKER_00]: You build it once.
- 5:32[SPEAKER_00]: Everybody lives in there, right?
- 5:33[SPEAKER_00]: The coach job is just tweaking progressions and regressions and then the system goes to the rest, right?
- 5:38[SPEAKER_00]: But it's carrying the 85% 90% of the load that traditionally is spent.
- 5:44[SPEAKER_00]: You know, I mean, there's Jim owners.
- 5:45[SPEAKER_00]: There's my 20, 30 hours a week.
- 5:47[SPEAKER_00]: Oh, get that time back guys.
- 5:49[SPEAKER_00]: Yeah.
- 5:49[SPEAKER_01]: And is that the best use your time now?
- 5:52[SPEAKER_01]: That's a mindset thing for a lot of Jim owners.
- 5:53[SPEAKER_01]: They believe the programming is the special sauce.
- 5:57[SPEAKER_01]: You know, the best, the best story I can tell you on that is, you know, with some of my private pro, we give our programming to whoever buys the software, right?
- 6:05[SPEAKER_01]: They get our programming with it.
- 6:07[SPEAKER_01]: It's built in.
- 6:08[SPEAKER_01]: And the gyms that, you know, believe their program is a special sauce.
- 6:12[SPEAKER_01]: Once they see behind the curtain, they look at our formatting.
- 6:15[SPEAKER_01]: It's like, that's pretty being close to what we're doing.
- 6:17[SPEAKER_01]: So kind of like shoots a hole in that whole idea.
- 6:20[SPEAKER_01]: Like, oh my god, maybe what we are doing here isn't that.
- 6:23[SPEAKER_01]: It's bad.
- 6:23[SPEAKER_01]: Like, everybody's going to move the same kind of ways.
- 6:26[SPEAKER_01]: It's how you deliver it and how it's presented on the screens.
- 6:28[SPEAKER_01]: And all that stuff that really is the special sauce.
- 6:30[SPEAKER_00]: And even at that, right, I mean, you can still customize tweak, add your little nuances.
- 6:37[SPEAKER_00]: But again, the majority of the time that's being spent, the majority of that work is now handled by a system that's automating that for you.
- 6:44[SPEAKER_00]: So you don't have to spend every week, you're not spending X amount of time doing the same thing week and week out.
- 6:52[SPEAKER_00]: That's right.
- 6:52[SPEAKER_00]: Huge, right?
- 6:54[SPEAKER_00]: That's what's that last one.
- 6:56[SPEAKER_00]: And then delegate.
- 6:57[SPEAKER_00]: And delegated, this is where you as an owner decide and this kind of goes back to our last episode, the decision or the what do we call it, the decision flow principle principle principle principle principle.
- 7:09[SPEAKER_00]: So are there tasks that you as the owner are holding on to that truly at this point in where you want to be in your business and what you need out of the business?
- 7:20[SPEAKER_00]: Is this something that you should be delegating to a member of your team?
- 7:23[SPEAKER_00]: Is this maybe maybe it is programming?
- 7:25[SPEAKER_00]: Right?
- 7:26[SPEAKER_00]: Is there a lead coach, is there a fitness director who should be tasked with, you know, this, this will get a task, right?
- 7:34[SPEAKER_00]: They should be in charge of this task at hand in place of the owner because, you know, one of the things we talk about all time is time is the the most valuable thing.
- 7:43[SPEAKER_00]: Sure.
- 7:43[SPEAKER_00]: Most valuable asset.
- 7:44[SPEAKER_00]: That's what we're trying to get you the owner as much of as possible, time and freedom, obviously.
- 7:50[SPEAKER_00]: And so if you can pass a task off to a team
- 7:55[SPEAKER_00]: it's leverage, right?
- 7:57[SPEAKER_00]: Then you buy that time back.
- 7:58[SPEAKER_00]: You get that time back and a good Jim owner then looks at that time that they've bought back.
- 8:04[SPEAKER_00]: They've saved themselves with a task being done by somebody else and they go, all right, what other things can I now fill that time with?
- 8:11[SPEAKER_00]: that are valuable to my role in the business that are going to move the needle the most of any task that I could be working on.
- 8:19[SPEAKER_00]: And you have that ability to leverage that staff to then make your time more valuable to the business with other decisions.
- 8:28[SPEAKER_01]: Yeah, I can get, you know, one of the, one of the most powerful roles in any business is an admin, like an executive admin, maybe that's kind of like on the side of the owner or the CEO or the CFO, you know, the admin for us like books travel, takes care of vehicles, talks to hotels, talks to the people out in front to make sure everything's good,
- 8:54[SPEAKER_01]: You know, stuff like you, you could do it, but like, is that the best piece of your time?
- 8:58[SPEAKER_01]: Like, that's so easy just to say, hey, and they start learning your preferences, too, like I'll see first class, type of stake, you know, all that stuff, right?
- 9:09[SPEAKER_01]: Those are the things that, you know, you dial in one of your admins or whatever, whoever is going to do it.
- 9:15[SPEAKER_01]: They're doing as just as good as you could do it, you know what I mean?
- 9:18[SPEAKER_01]: And so while a lot of us hold on to things that really shouldn't because it's one easy, like just just easy for you to do a lot of times, we'll just do it because it takes less time, but when you have to do it 50 times over the next, you know, two years, you might as well get rid of it now so you don't have to do it the other 50 times, right, 49 times.
- 9:38[SPEAKER_00]: But that's where some of that mindset shift comes in, right?
- 9:40[SPEAKER_00]: And I think knowing Jim owners and working with them for now over a decade, one of the things I could say across the board, one of the hardest things is the realization that your time is more valuable than the tasks you're actually working with.
- 9:55[SPEAKER_00]: Um, I've always said it, you know, I want you as a gym owner thinking about your time.
- 9:59[SPEAKER_00]: Your one hour of time in comparison to like that of a doctor in the attorney, right?
- 10:05[SPEAKER_00]: What you have one hour, your the task that you're working on should equate to a five, you know, four or five, six hundred dollar plus per hour task, sure.
- 10:16[SPEAKER_00]: You know, value.
- 10:17[SPEAKER_00]: Um, and when you grasp that, then you go back to that filter and you start to look at some of these things that you're doing.
- 10:23[SPEAKER_00]: And you do it through a different that different lens, you realize, okay, my I have to protect my time, how can I take some of these lower level tasks and put them on a system, put them on a staff, so that I can keep my time in the areas that are going to move the needle for the business the greatest.
- 10:39[SPEAKER_01]: Yeah, and that's really that's it.
- 10:41[SPEAKER_01]: That's the case in points that that's the lesson of this framework is to move the business forward.
- 10:48[SPEAKER_01]: You're not doing this just necessarily for time, which is the big piece of it, but like with the newfound time, can you grow the business further now?
- 10:57[SPEAKER_01]: I'm everything, everything I do is logical.
- 10:59[SPEAKER_01]: So like for example, if I'm going to hire a fitness director and pay the, like let's just do some math for a second.
- 11:08[SPEAKER_01]: This is the exact math that I did when I made this decision, whether or not to give somebody a raise and move them up into the director role.
- 11:14[SPEAKER_01]: At the time, you know, the coaches were making, I'm just throwing numbers out there, 50 grand a year.
- 11:20[SPEAKER_01]: And I needed to pay the director 70, okay, in this new role.
- 11:24[SPEAKER_01]: The job is throwing numbers out there.
- 11:26[SPEAKER_01]: I think it was probably 45 and 60 or whatever.
- 11:28[SPEAKER_01]: But let's just say you have a $20,000 raise.
- 11:31[SPEAKER_01]: OK, you're going to take a coach, you're going to give them an extra $20,000.
- 11:35[SPEAKER_01]: They're going to move into the fitness director role in our world.
- 11:37[SPEAKER_01]: That's like the catalyst to unlocking the time of the owner's owner freedom.
- 11:42[SPEAKER_00]: Yeah.
- 11:43[SPEAKER_01]: So now I'm in the whole 20 grand, but I've got all this time.
- 11:46[SPEAKER_01]: So now I've bought all this time and let's just call it 20 hours a week.
- 11:50[SPEAKER_01]: just being honest, it might even be more.
- 11:53[SPEAKER_01]: 20 hours a week for $20,000 a race.
- 11:56[SPEAKER_01]: Now in that 20 hours a week, you know, 80 plus hours a month, can I make more than 20,000 in a year?
- 12:03[SPEAKER_01]: And I make double what that is causing.
- 12:06[SPEAKER_01]: Can I make triple five times that?
- 12:08[SPEAKER_01]: If the answer is yes, then there is no other option, but to put that person in the role, give them a raise, pay them more, free up your time, and now exponentially make more money back with that new time.
- 12:20[SPEAKER_01]: Yep, that's how I do the math.
- 12:21[SPEAKER_00]: And to your point, maybe using you as an example, I mean, this is where, as a gym owner, sometimes it's out of the business, you know, maybe it's the second project, the second location, maybe it's real estate, maybe it's short-term rentals, maybe it's
- 12:36[SPEAKER_00]: a business in a different industry, but this is the way you're never going to get like the time isn't just going to magically start to show up, right?
- 12:44[SPEAKER_00]: You have to be intentional or you have to look at the task of the hand where your time is being spent, weigh and measure that, and then figure out how to get that time back.
- 12:51[SPEAKER_00]: And when you do that, to our point, right?
- 12:54[SPEAKER_00]: Yes, you're you're getting that time freedom and
- 12:57[SPEAKER_00]: You know, maybe in the beginning or maybe at one point you do you take a vacation or you get, you know, a long, you got a four days, you know, you extend a long weekend or something like that, but the goal is not to just, you know, kick back and waste the time that you've not bought back, right, it's a leverage it and.
- 13:14[SPEAKER_00]: I mean, we've seen it time and time and time again.
- 13:17[SPEAKER_00]: When you get that time back and you apply that attention towards the next, you know, main project, whatever.
- 13:23[SPEAKER_00]: That's good hand.
- 13:25[SPEAKER_00]: That's, that's where things really start to begin to explode.
- 13:29[SPEAKER_00]: And as an owner, that's got to feel great too, because now you've got a team that's capable of steering the shape.
- 13:33[SPEAKER_00]: That's a little of you having to do all this.
- 13:35[SPEAKER_01]: And isn't that the goal?
- 13:36[SPEAKER_01]: I think it should be if it isn't.
- 13:38[SPEAKER_01]: If you haven't thought this far down the road, like that should be the goal.
- 13:40[SPEAKER_01]: Now, you can do this too early and hurt yourself and then you're taking vacations and spending money that you don't have and all that stuff.
- 13:47[SPEAKER_01]: Yeah, I generate the money first, but yeah, so can't it take one vacation in the beginning, but now we've got to get to work.
- 13:53[SPEAKER_00]: And I say that because we work with 20, 30 year gym owners that haven't had a day off and you know, haven't taken that family.
- 13:59[SPEAKER_01]: What are you doing?
- 14:01[SPEAKER_01]: Take a digging vacation, guys.
- 14:02[SPEAKER_01]: Anyways, listen, eliminate, automate, delegate framework is just a true principle that we live by every single day.
- 14:10[SPEAKER_01]: It's a framework we teach in our coaching program, springboard, and iron circle.
- 14:15[SPEAKER_01]: And, you know, it's one of those ones that just unlocks at time and finally gets, gets the owner out of the day today.
- 14:20[SPEAKER_01]: And that's really what we're trying to do.
- 14:22[SPEAKER_01]: help Jim owners win.
- 14:23[SPEAKER_01]: Have we ever changed on that?
- 14:24[SPEAKER_01]: That's pretty much it.
- 14:25[SPEAKER_01]: So hopefully that guys, hopefully that helps you guys go to the gross summit.
- 14:30[SPEAKER_01]: I'd love to meet you in person.
- 14:32[SPEAKER_01]: Use code podcast for the best deal that we have going.
- 14:36[SPEAKER_01]: I would love to see you guys there.
- 14:37[SPEAKER_01]: That's it for this episode.
- 14:38[SPEAKER_01]: Until next time, keep changing lives.
- 14:39[SPEAKER_01]: We'll see you on the next one.
