- 0:03If you are like me, then somewhere in your digital ecosystem is a
- 0:08folder called Great Ideas, and that folder has a layer of digital dust
- 0:14on it because it is rarely opened.
- 0:17Right after recording hundreds of episodes of the e-Commerce podcast, having
- 0:22interviewed some incredible experts in their field, having coached companies
- 0:29all around the world, and if I'm totally honest, taking a really long look at the
- 0:34mirror myself, there is the same repeating mistake we all seem to be making.
- 0:42That is,
- 0:43we rarely put into practice what we have learned.
- 0:47So I want to talk about
- 0:48that today and I want to dig into it and share some changes that
- 0:51are also happening, uh, here on e-Commerce Podcast to help us all
- 0:55become better at implementing.
- 0:58Of course, if you are already perfect implementation, this show
- 1:02might not be for you, in which case.
- 1:05Come and be my guest and share your insights because I would
- 1:09genuinely love to hear them.
- 1:12But if you are like me, then you probably struggle in this area, right?
- 1:16Just last week I sat there interviewing this brilliant expert
- 1:20about conversion optimization.
- 1:22Fantastic person really knew their stuff.
- 1:27But partway through the conversation, they start talking about post-purchase
- 1:31sequences and how critical they are for customer retention.
- 1:34And I'm nodding along because I'm really fascinated, I'm
- 1:36making all the right noises.
- 1:37I'm writing notes in my notebook, I'm asking follow-up questions, but
- 1:43it struck me in my mind, you know, I'm, I sort of thought to myself.
- 1:47Well, this is exactly what, uh, a guest told me three years ago and
- 1:52what another guest mentioned last month and what that 2000 pound course
- 1:58I bought covered in module four.
- 2:00Right, and I don't think I'm the only 1:00 AM I, if you look at the
- 2:05stats for online courses, and let's face it, there are more courses than
- 2:09we could possibly need right now.
- 2:12Uh, between two and 8% of original starters, realistically both finish
- 2:19and puts the knowledge into practice.
- 2:23That's a low percentage, but that's me.
- 2:26Right?
- 2:26And I've interviewed the experts, hundreds of them.
- 2:29I've made pages and pages and pages of notes.
- 2:32Uh, I've downloaded every single framework, every
- 2:36template, every checklist.
- 2:38But the reality of it is I've probably implemented about 5% of what I've learned.
- 2:455%. That's it.
- 2:47And if you're honest with yourself.
- 2:49I bet your number isn't that much higher and you know, I could sit here
- 2:53and justify we're all busy people.
- 2:55Uh, we've all got stuff to do and I think we're all drowning
- 2:58in good advice, aren't we?
- 2:59While our businesses stay exactly the same, the e-commerce industry has
- 3:05become this sort of echo chamber of surface level tips and recycled wisdom.
- 3:10You know, the things, I mean, the sort of five ways to boost conversions.
- 3:16The secret to Facebook ads.
- 3:18I dunno how many secrets there are to Facebook ads, but there's
- 3:20millions of people telling me that they found the secret to it.
- 3:23There's a lot of secrets, right?
- 3:25Um, and my personal favorite is the how This founder went from zero to hero in,
- 3:30you know, some crazy amount of time, like 30 days or something like that.
- 3:34But no one seems to be talking about the real problem, which I think is
- 3:39well simply this knowing what to do.
- 3:44That's never been easier.
- 3:46I mean, just think about what you have access to now, the internet and with
- 3:51ai, I mean, the stuff that you can find out within a matter of seconds
- 3:54is mind boggling.
- 3:56So knowing what to do has never been easier actually doing it well.
- 4:02That's where things come unstuck.
- 4:06You know,
- 4:06I started the e-commerce podcast back in 2019 and I actually started with
- 4:12these sort of solo episodes where I had no guests, no interviews, just me
- 4:16and a microphone, a bit like this one.
- 4:18And yes, it is a little different if you're a regular to the show, um, you
- 4:22can still listen to those original ones, and I know a lot of you do.
- 4:24I, I know a lot of.
- 4:26People who go back like five, six years in the archives determined
- 4:29to listen to all of the episodes.
- 4:31And I take my hat off to you.
- 4:33I really do.
- 4:34That's a lot of episodes to listen to.
- 4:36Um, I, I think the, the early ones are a little bit cringe if I listen to them now.
- 4:41Not because necessarily the content was wrong, but because, well, I dunno
- 4:46if you've ever heard a recording of yourself from years ago, it can
- 4:49be a slightly painful experience.
- 4:51Right.
- 4:53I had all of this knowledge from running my own eCommerce businesses, from the
- 4:57coaching that I'd been doing, but I, I think I've learned a lot over the recent
- 5:02years in terms of how to communicate those better, more effectively.
- 5:07I just, the way I did them was I just sit down, you know, with a
- 5:11rough idea and to start talking.
- 5:13No structure, no stories, just.
- 5:16Really an information dump.
- 5:18And, uh, so I did what any self-respect in Britt would do when
- 5:21faced with potential embarrassment.
- 5:24Um, I got other people to share their expertise.
- 5:27That's exactly what I did.
- 5:29I pivoted to interviews and I learned how to ask questions and how, uh,
- 5:34and just dig to dig into things.
- 5:36And you know what, for me it was brilliant.
- 5:38Um, the show grew.
- 5:39We built this amazing audience.
- 5:42I learned from the absolute best in the business.
- 5:45And if you've been a guest on the show, I really appreciate you guys coming on
- 5:48and sharing your knowledge and insight.
- 5:51It's much easier to ask questions than to answer them in so many ways, but,
- 5:57you know, something was missing for me.
- 6:00Um, so when we've been thinking about e-Commerce podcast and,
- 6:03and going over it in our minds.
- 6:05I just wondered whether we needed to change a little bit.
- 6:08You see, every interview taught me something new, but it also
- 6:11highlighted the same pattern.
- 6:14We talk about these game changing strategies and
- 6:17listeners would get excited.
- 6:18You know, we would all make notes and I know this because you
- 6:21write in and you tell me, right?
- 6:23Um, but then what changes as a result of that?
- 6:27I get the occasional story of things that change, but not lots, because on average,
- 6:325% implementation seems to be about.
- 6:35Where everybody's at.
- 6:37So you take the example of learning about Instagram marketing from an expert.
- 6:42Well, that's one thing, but figuring out how to actually implement what they
- 6:48have said, the lessons they've given in, into your sort of specific business.
- 6:52When you're already working 60 hours a week and you've got inventory issues,
- 6:55you've got, you know, supplier issues, they've just raised the prices.
- 7:00It's hard, isn't it?
- 7:00It's hard to implement.
- 7:01It's hard to figure out specifically for your business.
- 7:05And I wonder if part of the problem is that most of the
- 7:08content out there is created by people that have actually not been
- 7:13in the trenches.
- 7:14They share theory, but they do not share scars.
- 7:18Well, if you are
- 7:19an E-commerce, like I'm, if you are an eCommercer like I am, I love that word.
- 7:24Um.
- 7:25Then you're gonna have scars.
- 7:26You've got them.
- 7:27I've got them.
- 7:28I even have
- 7:29what I call my $38 million scar, which was
- 7:32created about 10 years ago.
- 7:34Uh, we had this online business.
- 7:36It was doing about 6 million a year.
- 7:39It was a good business, solid growth.
- 7:40Everything was working.
- 7:42But within months, revenue had halved.
- 7:44And after a few months beyond that, before the end of the financial year,
- 7:48we were down to about a million a year.
- 7:50We lost 5 million a year in sales.
- 7:53So what happened?
- 7:54Why did we do that?
- 7:55Well, there's lots of reasons, but one of them was we had a ca catastrophic, that's
- 8:00not an easy word to say, a catastrophic relationship with a key supplier.
- 8:04It totally went sideways.
- 8:06They instituted what I call a more you buy, the more you pay policy, which
- 8:12I appreciate is the complete opposite of how many businesses normally work.
- 8:18That's what happened.
- 8:19We were completely blindsided.
- 8:22There's no doubt about it, right?
- 8:24Overnight, our entire business model built on volume, discounting
- 8:28and efficiency became obsolete.
- 8:29Everything we knew about scaling, about growth, about business
- 8:33economics, they didn't help me one bit.
- 8:37We had to relearn almost everything, and that's why I call it my
- 8:42$38 million mistake because.
- 8:45If I'm honest with you, I think that's how much we lost in sales
- 8:48over the years because of what happened with that supplier.
- 8:54And one of the things that I learned the hard way through that whole
- 8:58experience was that real business isn't about collecting tips and tricks.
- 9:02It's not about
- 9:03having the first back, uh, the, the perfect get my words right.
- 9:07It's not about having the perfect Facebook ad strategy
- 9:10or the ultimate email sequence.
- 9:12It's about building systems that can survive when everything else goes wrong.
- 9:17It's about taking action even when you don't have perfect information.
- 9:23In other words,
- 9:23it's about implementation, not inspiration.
- 9:28So here's what's
- 9:29changing on the e-commerce podcast.
- 9:32Let me bring you up to speed with some of the things that are going on.
- 9:34First, I am bringing back.
- 9:37Uh, solo episodes.
- 9:38Hopefully not the, you know, the cringe-worthy earlier
- 9:42episodes that we did.
- 9:43Uh, hopefully these are gonna be different.
- 9:45They're gonna be shorter and sharper.
- 9:47Uh, about 20 minutes, uh, in length.
- 9:51And we're gonna look at specific challenges during those 20 minutes
- 9:55because if I'm honest with you, after 20 minutes of just me.
- 10:00Steve and I get bored with the sound of my own voice.
- 10:02And so I really, and I really like the sound of my own voice.
- 10:06Uh, anyway, 20 minutes is what we're aiming for.
- 10:10Uh, it doesn't mean that we're not gonna be bringing the expert
- 10:12interviews, we're still doing those, which is what the show was founded on.
- 10:15And also we're doing more founder episodes as well.
- 10:18So we're gonna have three episode types.
- 10:20This, these, we call them internally the solo episodes, which is me talking about I
- 10:24need to come up with a better name really.
- 10:26If you have any ideas, do let me know, but this is where I'm gonna
- 10:29talk about e-commerce as I see it, share some stories and stuff.
- 10:32We're gonna have the expert, uh, interviews, which is what we've been
- 10:35doing, where we bring in experts in their field and we are also
- 10:38gonna have the founder episodes.
- 10:41Uh, why am I doing this?
- 10:42Well, let me tell you, there is no hidden agenda, uh, total transparency,
- 10:46you know, when experts come on the show, um, they're amazing.
- 10:50Don't get me wrong.
- 10:51I think they're brilliant and I, I, I love what they're doing
- 10:53and I love talking to them, but.
- 10:56They are also promoting something more often than not, right.
- 10:59Their agency, their software, their course, um, that's the
- 11:03deal and that's fine with me.
- 11:04They come on the show, we talk about a specific area.
- 11:07If they deliver value, there's a chance you may sign up to their services or at
- 11:12least connect with 'em and find out more.
- 11:13Right?
- 11:14I get that.
- 11:15But these solo episodes, I didn't want any of that.
- 11:19I just wanted sort of pure, unfiltered.
- 11:22Conversation really.
- 11:23Um, just from the stuff that I'm doing every day, uh, and
- 11:28learning about e-commerce.
- 11:31So we're gonna be talking about real implementation, uh, not just what works,
- 11:36but asking and digging in, like how do we make this work for our specific business.
- 11:42Um, so hopefully we'll bring you some stories from the trenches, uh,
- 11:45you know, what we're actually doing in our own business and with our
- 11:48clients, what we've been doing with our acquisitions and all that sort of stuff.
- 11:52Um, and if you've been listening to the show, you'll have heard me
- 11:56recently talk about e-commerce cohorts.
- 11:59We used to have an e-commerce cohort where people paid to be a member,
- 12:03and that was great and I loved it.
- 12:05And you listen to the show, we're gonna release some of the content from cohorts.
- 12:10From the paid cohorts onto the e-commerce podcast, we're gonna
- 12:13make those available for free.
- 12:15Because cohort, we have changed it.
- 12:17We're no longer charging for the cohort memberships.
- 12:19Uh, the cohort now is, uh, free.
- 12:23So free membership groups, uh, where you can work alongside other entrepreneurs to
- 12:28actually implement what you are learning to learn from your peers, your e-commerce
- 12:31peers, and share stories and share scars because there's a truth, right?
- 12:37That we can, we can just spend all our time learning, can't we?
- 12:42You can listen to a thousand podcasts.
- 12:44I know this 'cause I'm an avid podcast, podcast listener.
- 12:47I love listening to podcasts, but listening to a thousand podcasts
- 12:50is not the same as working through 10 ideas with my peers who get it.
- 12:57'cause guess which one actually moves the needle.
- 12:59Which one moves your business forward?
- 13:02Um, I, you know, one cohort member recently just shared
- 13:05with me that they, um.
- 13:06They went from working two days a week on their business, their econ
- 13:11business, to three days a week.
- 13:12Not because of some magical tactic, but because, you know, working with
- 13:16others gave them the confidence and the clarity to take that leap.
- 13:20Now sure, it's not the, well, I joined cohort and I went from zero
- 13:25to a million in 30 days, but you know what I'm, I'm grateful about that
- 13:30because that story I think applies to.
- 13:33Wow, what 0.0, 0, 0 0 1% of our listeners maybe.
- 13:42But you know what?
- 13:42Getting the opportunity to reduce your part-time job to work more on
- 13:46your e-commerce business, I think that applies to thousands more.
- 13:50I genuinely do.
- 13:51So we're gonna be talking about stuff that actually matters to all of us.
- 13:54Now let me be completely transparent about why I'm doing this because, uh,
- 13:59one, I just wanna be transparent and two.
- 14:02I just wanna be transparent, right?
- 14:03It's always a good thing, isn't it?
- 14:05Um, why am I doing this?
- 14:09Well, the podcast helps me grow my business.
- 14:13I mean, it's an obvious statement to make, but it genuinely does.
- 14:16When we first started the podcast back in 2019, it started as a passion project.
- 14:21I just wanted to do it just to see where it went really and see what happened.
- 14:24I had no strategy.
- 14:25Um, it's not like now where we help other people set up podcasts 'cause
- 14:29of all the stuff that we've learned.
- 14:30Um.
- 14:31I had a strategy.
- 14:33I had no strategy.
- 14:34We just had a microphone.
- 14:35That was about it really.
- 14:37But over the years, over the 20 years, we've built, you know,
- 14:41multiple seven figure operations and a portion of that success.
- 14:45Has come from relationships I've established through podcasting right now.
- 14:50When I give value freely, I meet some amazing people.
- 14:57Some of those people then become clients, and some of those also become partners.
- 15:02We've even acquired businesses through connections made here.
- 15:06Just recently, we took an equity stake and partnered with seven Yays.
- 15:11Um, which is a, you know, it's a, it's a work in progress.
- 15:14That company, um, and that relationship started through content and
- 15:18conversations, which is just brilliant.
- 15:20Right?
- 15:21Love it.
- 15:21Absolutely love it.
- 15:22It's a great business.
- 15:23Um, and I'm really excited about the future of it, but
- 15:28the podcast grows my business.
- 15:29Just again, full transparency.
- 15:31My coaching rate, what I charge for coaching is $4,000 a day.
- 15:36Right.
- 15:37And there are frameworks that we share, that we've shared with.
- 15:41Companies all over the world were the large pharmaceutical companies
- 15:44to small e-com companies, right?
- 15:46People have paid serious money for them, but we're gonna put them all
- 15:50out here for free on the podcast coming up, um, over the coming months.
- 15:57Why?
- 15:57Well, we've just, we've shifted our business model a little bit,
- 16:00um, and it's based on the premise.
- 16:02You know, you sow, you reap.
- 16:04The more people I help grow, the more our ecosystem seems to thrive.
- 16:08It's one of the things that I've noticed,
- 16:10the more successful e-commerce businesses there are out there, well, the reality
- 16:13is the more potential partners we have.
- 16:15So it's not totally selfless, I'm gonna be honest with you.
- 16:19Um, but it is a journey that I'm looking forward to.
- 16:23I genuinely looking forward to, you know, e-commerce is constantly moving.
- 16:27The playing field is, is evolving all the time.
- 16:30The rules, the boundaries.
- 16:32I mean, you've gotta stay up to date or you are quickly irrelevant, doing
- 16:37the podcast, interviewing guests, prepping content, doing the research.
- 16:42It means I have to stay sharp, right?
- 16:44I can't, I've gotta do that.
- 16:47Um, so like learning that fact that only 2% of, uh, well, two to 8% of folks
- 16:53finish and put into practice what they learn on courses that they have paid for.
- 16:57I find that really interesting, right?
- 16:59When I do the research and it helps me, you know, when figuring
- 17:02out ways to put content together that actually helps people.
- 17:06So, all the courses that we've done historically, if
- 17:08they still make sense today.
- 17:11We're talking at the moment about, do we just put them all online and make
- 17:14them free for everyone to access?
- 17:17I don't know.
- 17:18We'll see.
- 17:19Right?
- 17:19So truthfully, the more I learn from implementing alongside you,
- 17:24the better I can serve our equity partners, our coaching clients.
- 17:29The podcast, what we're doing, it's not a charity, total transparency, but
- 17:33what we're building is that idea of a rising tide that lifts all boats.
- 17:37You sow, you reap.
- 17:38It's the Alex Hormoz approach.
- 17:40Just put content out there that is valuable and you'll
- 17:43be amazed what comes back.
- 17:44Right.
- 17:46So that's, that's it.
- 17:47That's why we're doing it.
- 17:48The total transparency, and here's my challenge to you, right.
- 17:52Uh, as I wrap up
- 17:54today's episode, stop taking notes and start taking action.
- 17:58Simple principle, right?
- 17:59Pick one thing from each episode, so when you listen, just take one thing.
- 18:05If you're not implementing right, take one thing and then do it,
- 18:09and then tell me what happened.
- 18:11Reach out to me on LinkedIn @mattedmundson and let me know.
- 18:16The other thing you can do.
- 18:18Which I'd totally appreciate actually, is send me in your questions.
- 18:22So in these solo episodes, I'd really love to do a deep dive on some of the
- 18:25things that you've got top of mind, some of the questions, some of the challenges
- 18:28that you are facing, um, in e-commerce.
- 18:32Running a business, all that sort of stuff, whatever they are, fire 'em
- 18:36across 'cause well, you know, we'd love to get in there and, and deliver
- 18:39some content that creates value for us.
- 18:42Over the coming weeks you'll see this evolution sort of roll out.
- 18:46We've got new solo episodes tackling stuff like preparing for the summer
- 18:51sales slump, which you know, at the time.
- 18:54As I, as we started to do this, that seemed like a good idea.
- 18:57We're just a bit delayed in getting these episodes out, so that that's
- 19:01probably gonna come out maybe a little bit too late, but it.
- 19:04The idea is it will help you prepare and learn for next year.
- 19:07We're gonna be talking about Black Friday.
- 19:09We've got some content from Cohort, which I mentioned, which we are
- 19:12gonna be releasing for free.
- 19:14Um, especially the stuff around Black Friday that's gonna be coming up as well.
- 19:19Um, because if you're listening to this, you, you should definitely
- 19:21be thinking about Black Friday.
- 19:23If I go, you know, if this comes out when I think it's coming out, you
- 19:26should definitely be thinking about it.
- 19:29We are gonna dig into the mindset shifts that separate six figure
- 19:33survivors from seven figure thrivers.
- 19:36Love, love, love that phrase.
- 19:38Um.
- 19:39So, yeah, we're gonna be getting to all of that.
- 19:41You know, some of the still the stuff that we find out.
- 19:43Now, let me just bring you up to speed on the e-commerce cohort.
- 19:46If you've been a regular to the show, you'll have heard me mention
- 19:48about this over the last few weeks.
- 19:49E-commerce cohort has had wait lists in the US and in the UK for
- 19:54the new cohorts that are starting.
- 19:56They are gonna launch, uh, after the summer, um, probably
- 20:00around September, October time.
- 20:01So if you haven't done so already, make sure you're signed up for
- 20:03these, these aren't the courses.
- 20:06Um, and it may be that all the courses we have done and deliver free, we'll
- 20:10put in, in effect into the cohort.
- 20:12There's some conversations around that.
- 20:14But cohort is free to join.
- 20:17They aren't courses that, let's just call them implementation groups, right?
- 20:21Think of them.
- 20:23As a sort of a board of your peers who are also your advisors.
- 20:27You know, they're all in the trenches with you and they are completely free.
- 20:32So do check that out.
- 20:34Um, you can go to the website eCommerce podcast.net, um, and check that
- 20:38out, uh, and learn more about it.
- 20:40Just click the cohort button.
- 20:41Uh, honestly, it'd be great to see you in there.
- 20:44Uh, the other thing that's happening again, you'll have heard
- 20:46me talk about this on the show.
- 20:48Starting in September, our new newsletter, um, is gonna be launching
- 20:52as a complete overhaul, not just the, here's what this week's episode
- 20:55is, you know, with a few lines, but we want to make sure that there's
- 20:58some real additional value in there.
- 21:00The stuff, you know, that I can't fit into the 20 minutes basically.
- 21:03So, um, again, with these solo episodes, we're gonna be doing.
- 21:07Worksheets, checklists, freebies, those kind of things that sit alongside
- 21:10it that you can get access to.
- 21:12Um, all of that sort of stuff will also be in the newsletter.
- 21:16So yeah, lot of change coming up.
- 21:18Let's change, let's say there's pivots.
- 21:20Um, no, let's not say pivots 'cause I hate that word.
- 21:23Let's say improvements.
- 21:25Uh,
- 21:27let's use that word, um, because I just, I, I just love this show and we really
- 21:32want to help deliver more and more value.
- 21:34So, uh, you know, we this real passion for focusing, you know, on that gap
- 21:39between learning and doing, because after 20 years in e-commerce, after
- 21:45building and selling multiple businesses, and even after my $38 million lesson.
- 21:50I know the difference between the businesses that thrive and
- 21:54those that merely survive is not knowledge, not in this day and age.
- 21:59It's not even talent.
- 22:02I think a lot
- 22:03of it is the ability to take imperfect action consistently.
- 22:09Everyone out there is waiting for the perfect strategy.
- 22:11You know, the revolutionary tactic, the course that changes
- 22:15everything, but the real secret.
- 22:19I think it's doing the basics brilliantly.
- 22:21Learning from what actually happens, not what you think should happen, and having
- 22:27people around you who get it right.
- 22:30And that's what these solo episodes are all about.
- 22:33That's what cohort is all about, and that's what this entire evolution is all
- 22:41about, because learning is not the same.
- 22:45As implementation.
- 22:46I'll say that again.
- 22:47It's one of my favorite phrases.
- 22:49Learning is not the same as implementation, and I reckon
- 22:52it's probably time we all stop pretending otherwise.
- 22:57Look, if you are serious about actually implementing, instead of
- 23:01just learning, join the seriously join the cohort, the links in the
- 23:05description, uh, in the show notes.
- 23:06Or like I say, head over to eCommerce podcast.net.
- 23:10Uh, send me your questions, you know, the messy specific actual
- 23:14problems that you are facing.
- 23:16'cause maybe just maybe, uh, we'll do one of these shows on that particular
- 23:21problem and let's work through them.
- 23:22Let's see what happens.
- 23:24And remember.
- 23:26That folder of great ideas on your desktop, open it.
- 23:29I dare you.
- 23:30Open it, pick one thing, implement it this week, and then drop me a
- 23:35note telling me about what happened.
- 23:37After all, your implementation story is worth more than another expert's theory.
