Transcript
- 0:00SPEAKER_00: This week is February 17th, 2026.
- 0:03SPEAKER_00: Welcome back to Selling on Giants.
- 0:05SPEAKER_00: We have a packed one, and the theme underneath almost all of it is this reliability, infrastructure, and control.
- 0:12SPEAKER_00: Amazon is tightening fulfillment standards.
- 0:14SPEAKER_00: Retail media is invading physical aisles.
- 0:17SPEAKER_00: AI is creeping into checkout, and consumer behavior is normalizing after years of distortion.
- 0:24SPEAKER_00: Let's start with fulfillment because Amazon is quietly raising the bar again.
- 0:28SPEAKER_00: Amazon has introduced a new visible metric inside Account Health called Business Hour Delivery Rate, or BHDR.
- 0:35SPEAKER_00: This measures how often your self-fulfilled Amazon business orders are delivered on the first attempt and within the customer's business hours.
- 0:44SPEAKER_00: It only applies to seller-fulfilled orders shipping to commercial addresses.
- 0:49SPEAKER_00: It runs on a rolling 14-day window, and Amazon recommends staying at or above 90%.
- 0:56SPEAKER_00: There is no penalty right now if you miss it.
- 0:58SPEAKER_00: That is the key phrase, right now.
- 1:00SPEAKER_00: When Amazon surfaces a metric in account health, especially inside program eligibilities, it is not doing it for decoration.
- 1:08SPEAKER_00: It is signaling operational importance.
- 1:10SPEAKER_00: Business customers care about first attempt delivery during open hours.
- 1:14SPEAKER_00: Closed offices mean failed delivery attempts.
- 1:18SPEAKER_00: Failed attempts mean friction.
- 1:20SPEAKER_00: Friction kills repeat purchase behavior.
- 1:23SPEAKER_00: If you are running meaningful Amazon business volume through FBM, this is no longer a soft metric.
- 1:29SPEAKER_00: It is visible, it is daily, it is tracked.
- 1:32SPEAKER_00: Amazon is recommending UPS Ground, UPS Ground Saver, and FedEx ground.
- 1:38SPEAKER_00: They are nudging sellers toward shipping settings automation and buy shipping so carrier logic aligns with business hours.
- 1:47SPEAKER_00: This is informational today.
- 1:48SPEAKER_00: It will not stay that way forever.
- 1:50SPEAKER_00: And that leads directly into the next tightening move.
- 1:53SPEAKER_00: Amazon is changing how it enforces the 90% on-time delivery rate requirement starting February 28th, 2026.
- 2:02SPEAKER_00: Previously, if your OTDR fell below 90%, Amazon deactivated all of your seller-fulfilled listings.
- 2:10SPEAKER_00: Now enforcement becomes more surgical.
- 2:12SPEAKER_00: Only the listings contributing most to the OTDR drop may be deactivated.
- 2:17SPEAKER_00: The rest of your catalog can remain active.
- 2:19SPEAKER_00: If you are significantly below 90% or repeatedly miss the requirement, Amazon can still deactivate everything.
- 2:27SPEAKER_00: So this is not relaxation, it is precision.
- 2:29SPEAKER_00: And the protection rules are very clear.
- 2:32SPEAKER_00: For standard shipping, you must enable shipping settings automation, enable automated handling time, and purchase OTDR protected labels through Buy Shipping or Vico to receive protection.
- 2:44SPEAKER_00: For seller-fulfilled Prime and Premium Shipping, automated handling time is not required, but you still must ship on time, enable SSA, and use protected buy shipping labels.
- 2:55SPEAKER_00: Read that carefully.
- 2:56SPEAKER_00: If you use Amazon's shipping stack, you get insulation.
- 2:59SPEAKER_00: If you operate outside of it, you absorb full performance risk.
- 3:03SPEAKER_00: This is the broader pattern we keep seeing.
- 3:06SPEAKER_00: Use Amazon's infrastructure and receive protection.
- 3:09SPEAKER_00: Operate independently and carry exposure.
- 3:11SPEAKER_00: If you run FBM at scale, audit your templates, your carrier mix, and your label purchasing discipline immediately.
- 3:18SPEAKER_00: Assume enforcement only gets tighter from here.
- 3:21SPEAKER_00: Now zoom out.
- 3:23SPEAKER_00: While Amazon is tightening operational screws on the seller side, it is also spending roughly$200 billion in capital expenditures.
- 3:33SPEAKER_00: Yes,$200 billion.
- 3:35SPEAKER_00: The stock just logged its longest losing streak since 2006 after a fourth quarter earnings miss and softer guidance.
- 3:43SPEAKER_00: Markets are reacting to compressed margins and duration risk.
- 3:47SPEAKER_00: Operators should see something else.
- 3:49SPEAKER_00: Infrastructure.
- 3:50SPEAKER_00: When Amazon spends at this scale, it usually signals platform evolution.
- 3:55SPEAKER_00: AI infrastructure, data centers, retail media depth, fulfillment expansion, short-term margins compress, medium-term control increases.
- 4:04SPEAKER_00: For sellers, that likely means more AI inside search, more automation inside ads, and more performance pressure across the ecosystem.
- 4:13SPEAKER_00: Retail demand has not collapsed.
- 4:15SPEAKER_00: Advertising remains strong.
- 4:17SPEAKER_00: FBA and Prime are intact.
- 4:19SPEAKER_00: This is expansion under pressure, not retreat.
- 4:22SPEAKER_00: When Amazon builds, the surface area for monetization expands later.
- 4:26SPEAKER_00: And that infrastructure theme is not confined to digital.
- 4:29SPEAKER_00: The end cap in physical retail is about to change forever.
- 4:32SPEAKER_00: Retailers like CVS and Kroger are installing digital screens directly on end caps.
- 4:38SPEAKER_00: What used to be static cardboard and negotiated shelf space is now programmable media inventory.
- 4:45SPEAKER_00: CVS has deployed digital end caps in more than 600 stores.
- 4:50SPEAKER_00: Kroger is rolling out similar screens across grocery and health and beauty aisles.
- 4:55SPEAKER_00: These screens can run video, rotate creative, measure impressions, and swap campaigns without physical resets.
- 5:02SPEAKER_00: That sounds a lot like sponsored display in a grocery aisle.
- 5:05SPEAKER_00: The physical store is catching up to what Amazon perfected online.
- 5:09SPEAKER_00: Top of search became monetized inventory.
- 5:11SPEAKER_00: Now end caps are becoming measurable, optimizable ad units.
- 5:14SPEAKER_00: If you sell into these retailers, treat in-store placement as media strategy, not only trade spend.
- 5:21SPEAKER_00: Push for measurement, evaluate it like performance inventory.
- 5:25SPEAKER_00: Every high traffic surface is becoming monetizable.
- 5:28SPEAKER_00: That brings us back to scale.
- 5:30SPEAKER_00: Amazon reported$716.9 billion in revenue for 2025.
- 5:37SPEAKER_00: If projections hold, it will surpass Walmart in annual revenue for the first time.
- 5:42SPEAKER_00: Symbolically, that is a shift in retail gravity.
- 5:45SPEAKER_00: But the real story is mixed.
- 5:47SPEAKER_00: AWS grew 24% in the fourth quarter.
- 5:51SPEAKER_00: Advertising grew 22%.
- 5:53SPEAKER_00: Cloud and ads give Amazon structural margin flexibility that traditional retailers do not have at the same scale.
- 6:00SPEAKER_00: Walmart is not standing still.
- 6:02SPEAKER_00: Its e-commerce growth rate in certain segments is strong, and Walmart Connect is expanding.
- 6:08SPEAKER_00: This is ecosystem versus ecosystem.
- 6:11SPEAKER_00: For brands, do not anchor strategy to legacy perception of scale, audit performance across both platforms, compare contribution margin, compare ad efficiency.
- 6:22SPEAKER_00: The balance of power is shifting in real time, and discovery is shifting too.
- 6:27SPEAKER_00: Shopify is staking a claim that it will power transactions inside AI platforms like Chat GPT.
- 6:34SPEAKER_00: It is framing itself as the checkout and payments backbone for agent-driven commerce.
- 6:39SPEAKER_00: Orders from AI-driven searches reportedly increased 15-fold over the past year.
- 6:44SPEAKER_00: Amazon is embedding AI inside its own app with a new mobile generative AI shopping assistant.
- 6:50SPEAKER_00: Google is building standards for an internet read more by machines than by humans.
- 6:54SPEAKER_00: Microsoft is adding AI visibility reporting inside Bing so you can see how often your site appears in AI generated answers.
- 7:02SPEAKER_00: Do you see the pattern?
- 7:03SPEAKER_00: Discovery is fragmenting.
- 7:05SPEAKER_00: Checkout is consolidating.
- 7:06SPEAKER_00: Whoever controls the transaction layer controls economics.
- 7:10SPEAKER_00: If your product catalog is messy, incomplete, or built only for human scanning, AI agents will struggle to surface or transact your products accurately.
- 7:20SPEAKER_00: Structured data is no longer a technical afterthought.
- 7:24SPEAKER_00: It is competitive infrastructure.
- 7:26SPEAKER_00: And while all of that AI and infrastructure investment is happening, consumer behavior is quietly normalizing.
- 7:33SPEAKER_00: Fewer people are shopping online on a daily basis compared to previous years.
- 7:38SPEAKER_00: This is not collapse.
- 7:39SPEAKER_00: It is maturity.
- 7:40SPEAKER_00: Pandemic era daily frequency is fading.
- 7:43SPEAKER_00: Consumers are consolidating purchases, being more selective, spacing out orders.
- 7:48SPEAKER_00: If daily frequency softens, conversion rate and average order value matter more.
- 7:53SPEAKER_00: Retention matters more.
- 7:54SPEAKER_00: Efficiency matters more.
- 7:55SPEAKER_00: Impulse-driven categories will feel this more acutely than replenishment or necessity products.
- 8:02SPEAKER_00: This is the shift from expansion to optimization.
- 8:04SPEAKER_00: One more external pressure point.
- 8:07SPEAKER_00: Tariff uncertainty is starting to weigh on advertising budgets in certain categories, including platforms like Pinterest.
- 8:14SPEAKER_00: When landed costs increase, brands protect contribution margin.
- 8:18SPEAKER_00: Upper funnel budgets get cut first.
- 8:20SPEAKER_00: Performance budgets get scrutinized harder.
- 8:23SPEAKER_00: Advertising is downstream of margin.
- 8:25SPEAKER_00: If sourcing tightens, media tightens.
- 8:27SPEAKER_00: Operators who model sourcing, pricing, and media together under one financial view will navigate volatility better than those treating them as separate silos.
- 8:37SPEAKER_00: So step back and look at the full picture.
- 8:39SPEAKER_00: Amazon is tightening fulfillment standards.
- 8:41SPEAKER_00: It is investing$200 billion in infrastructure.
- 8:44SPEAKER_00: Retailers are monetizing physical shelf space.
- 8:47SPEAKER_00: AI is embedding itself into discovery and checkout.
- 8:50SPEAKER_00: Consumer frequency is normalizing.
- 8:52SPEAKER_00: Macro trade policy is influencing ad budgets.
- 8:55SPEAKER_00: This is not chaos.
- 8:56SPEAKER_00: It is professionalization.
- 8:58SPEAKER_00: The margin for operational error is narrowing.
- 9:01SPEAKER_00: The surface area for monetization is expanding.
- 9:04SPEAKER_00: The winners over the next few years will not be the loudest brands.
- 9:08SPEAKER_00: They will be the most disciplined operators.
- 9:10SPEAKER_00: Clean data.
- 9:11SPEAKER_00: Clear contribution margin by SKU.
- 9:13SPEAKER_00: Carrier logic dialed in.
- 9:15SPEAKER_00: AI ready catalogs.
- 9:16SPEAKER_00: And a sober view of demand.
- 9:18SPEAKER_00: That is where the edge lives.
- 9:19SPEAKER_00: Appreciate you tuning in this week.
- 9:21SPEAKER_00: If this breakdown helps you see around corners a little faster, make sure you are subscribed and leave a review.
- 9:27SPEAKER_00: It helps more serious operators find the show.
- 9:30SPEAKER_00: I am Mr.
- 9:31SPEAKER_00: Will.
- 9:32SPEAKER_00: This is selling on giants.
- 9:33SPEAKER_00: And the infrastructure war is only getting started.
- 9:36SPEAKER_00: I will see you next week.
