- 0:00Christmas selling doesn't start in November, it starts now.
- 0:03Before we get into this episode, I want to let you know there is
- 0:06a free resource, which is your Get Set for Christmas planner. You can head
- 0:09over to resilientretailclub.com/christmas and download it today.
- 0:15Welcome to the Resilient Retail Game Plan.
- 0:18I'm Catherine Erdly, and this podcast is here to share retail industry trends,
- 0:22insights, and best practices for you, the retailer who's serious about building
- 0:26something that lasts.
- 0:27The retailers who have a great Christmas aren't necessarily the ones
- 0:30who work the hardest in December.
- 0:32They're the ones who make better decisions.
- 0:34In August, September, October, November, and December.
- 0:39Today we're going to talk about how to lay the foundations.
- 0:42This is number one in a series of four podcast episodes that I'm gonna be
- 0:46talking to you about over the next month, all about getting ready for Christmas.
- 0:51And what I want to talk to you about today is how you even start the process.
- 0:55Let's assume you haven't done so already, because after all, we are in the middle
- 0:59of August, but I really want to stress the importance of getting ready early.
- 1:03You may be planning to visit shows in September, and you definitely want to
- 1:07have done some prep work before that so you know what's on your shopping list.
- 1:12The first place that I would suggest that you start is with last Christmas.
- 1:18In my membership group, Resilient Retail Club,
- 1:20we do this exercise every January.
- 1:22If you didn't do it yourself in January, this is a great time to do it now, and
- 1:27that is to sit down and look at what actually happened in Christmas 2025.
- 1:33In the big retail businesses that I've worked in, we always
- 1:35used to do this exercise.
- 1:37It was called Lessons Learned and Strategy.
- 1:39We would do it as soon as everyone was back after their Christmas break, and
- 1:42we would use it to build the basis of the following year's Christmas strategy.
- 1:48And it's really, really beneficial because your sales data tells you
- 1:52so much more than your memory.
- 1:55You may think to yourself, actually, I think everything was fine last
- 1:57Christmas, but it's well worth sitting down, going through the data and
- 2:01really going through notes, information that you have, and looking at what
- 2:05it was actually like day to day in the run up to Christmas last year.
- 2:09We maybe have blocked out some of the most stressful bits.
- 2:12So we wanna make sure that we are not working ourselves up over what's
- 2:15gonna happen this year, but we're keeping our eyes open and we're
- 2:18putting together a really solid plan.
- 2:21What I suggest that you do is you take some time, maybe half an
- 2:24hour or an hour, and you sit down and go back over last Christmas.
- 2:29If you've done this exercise, you can be smug right now and you can just
- 2:32go pull it out of the archive that you've put it in and look through this
- 2:36information to refresh your memory.
- 2:38But if you haven't done this exercise already, then here's
- 2:40where I recommend that you start.
- 2:42I want you to go through everything that you sold last year in
- 2:46terms of your best sellers.
- 2:47So what were the products that generated most of your sales for
- 2:50you throughout the Christmas period?
- 2:52You may find it useful to break this down between October, November, and December,
- 2:56or you may just find it easier to look at the entire fourth quarter in one go.
- 3:01But make sure you go through and you look at what actually was driving the
- 3:05sales, and how many did you sell of them?
- 3:07How much cash were they taking?
- 3:09What percentage of your Christmas sales came from your best sellers? Work out:
- 3:14if you looked at the products that were generating 80% of your sales
- 3:18over Christmas, what were they?
- 3:20Make sure you've got that really clear in your mind.
- 3:23Also, ask yourself, were there any products that surprised you?
- 3:26Things that you had picked up that you thought for sure were going to
- 3:28fly off the shelves, which did not.
- 3:31And equally things that you maybe were a little bit timid
- 3:34on that really sold out quickly.
- 3:37You wanna make sure that you really delve into those slow sellers
- 3:41to not only just understand what happened, but also why it happened.
- 3:45Why do you think it didn't work?
- 3:47Was it just that you picked the wrong one and it was a good idea?
- 3:50You just need to look for a different supplier this year.
- 3:53Was it that the price point wasn't right?
- 3:55Did you get the wrong colour?
- 3:57Well, what was it about this item that people didn't like?
- 4:00Not again, to beat yourself up about, but just so that you can
- 4:03really understand and make sure you don't make the same mistake again.
- 4:06And in terms of the sellouts, looking at those, what worked really, really well?
- 4:10What did you not have enough of?
- 4:12What do you wish that you could have bought twice or three times
- 4:15as many of, and again, why?
- 4:16Why were they so good?
- 4:18What was it that people really responded to?
- 4:20Do you think that's still relevant this year?
- 4:22Was it just a trend item that nobody's gonna be interested in this year?
- 4:26Or was it something that your customer just really loves?
- 4:29You also want to have a think about what did you do in terms of your marketing
- 4:32last year, to be honest with yourself.
- 4:34Were you happy with how it went?
- 4:35What could you have done more of?
- 4:37What could you have done less of?
- 4:40And what were the marketing campaigns that drove sales?
- 4:43What were the activities that you did which were really worthwhile?
- 4:46And what were the ones that you could actually probably leave?
- 4:50If you did in-store events,
- 4:51did they work really well for you? If you reached out to your best customers,
- 4:54did that work?
- 4:55Or were there things that you did that were a huge amount of effort
- 4:58and maybe nice for a couple of posts on social media, but you don't think
- 5:02they're gonna be needed this year?
- 5:04Ask yourself, if someone asked me my top 10 Christmas products, could I answer?
- 5:10If somebody asked me what the three things were that I did in
- 5:14my marketing last Christmas that really drove results, could I answer?
- 5:18Spend a bit of time with your data.
- 5:20Spend a bit of time with your notes.
- 5:21Spend a bit of time looking back, you know, scroll back
- 5:23through your Instagram account.
- 5:24What were you posting on there?
- 5:25Look in your email marketing software.
- 5:27What did you actually send out over Christmas last year?
- 5:29Just really re-familiarise yourself with what you did and what you were
- 5:34happy with and what you would change.
- 5:37Once you've done that exercise, it will really start shifting everything into
- 5:42focus to help you understand what it is that you need to do in Christmas 2026.
- 5:47You don't want to try and improve everything all at once.
- 5:50You need to pick one goal.
- 5:53What, what do you want to really aim for this Christmas?
- 5:55And it's totally up to you what that goal is.
- 5:57It could be a sales number.
- 5:58You could say to yourself, I really want to hit X amount of
- 6:01money in the fourth quarter.
- 6:03It could be that you really want to push your average transaction
- 6:06value and really aim to grow that.
- 6:08That's also another great stat for you to check from last year to really understand
- 6:12what your average transaction value was.
- 6:14Maybe it's not about sales, maybe based on, as we talked about in last
- 6:18week's episode, it's not about turnover, it's about profits.
- 6:22So maybe you want to make sure that you're more profitable.
- 6:25Maybe you want to sell through old stock.
- 6:28Maybe you realise you've got a few boxes of Christmas stuff that you
- 6:30just really need to get out there.
- 6:33Maybe you just want January to be a little bit cleaner in terms of not having
- 6:38so much stock left over in January.
- 6:40You could have a lot of different elements in terms of what you
- 6:43actually want to achieve, but make sure you are clear on it.
- 6:47You might also just want to get through the months of October, November, and
- 6:50December without succumbing to the flu at the end of it, because you're so
- 6:54exhausted and burnt out and you can't even enjoy the Christmas season because
- 6:58you just have had so much going on.
- 7:00So everything that you do then from this point, should support that goal.
- 7:06The other thing that I would say is really helpful is if you actually set yourself
- 7:09those sales goals, it means that you can have a think about your capacity planning,
- 7:18The other thing that I would say is really helpful is if you actually set
- 7:21yourself those sales goals, it means that you can have a think about your capacity
- 7:24planning, because Christmas isn't just about hitting a particular sales number.
- 7:28It is about can your business actually cope?
- 7:31Again, so many people run themselves into the ground during the fourth
- 7:35quarter and they just have to start the new year by saying, I
- 7:39just can't go through that again.
- 7:40I want it to be better this time.
- 7:42So if you are actually planning at this point and looking in the middle of August
- 7:46at what you're expecting to sell all the way through October, November, December,
- 7:50this is particularly important by the way.
- 7:51If your business has been growing and you are on a growth trajectory, you wanna
- 7:55make sure, well, what's that actually going to look like this Christmas?
- 7:58What numbers do I think I'm gonna be taking and can I cope with it?
- 8:01So if you've been trading all year up 50%, likelihood is that may well continue
- 8:07into the fourth quarter, and are you ready and prepared to be 50% up on the year?
- 8:12You need to look through and have an idea of your staffing.
- 8:18Do you have enough people to physically serve these customers
- 8:21or send out these orders?
- 8:22Do you have enough supplies?
- 8:25Do you have enough packaging, enough bags, enough wrapping?
- 8:28Do you feel like your website is equipped to hold this amount of traffic?
- 8:33Do you feel like you've got some holiday cover?
- 8:36Because we all know that when one person on the team gets sick, it's like
- 8:39everyone gets sick at the same time.
- 8:40So do you have anybody who you could train up to be a floating extra pair of hands?
- 8:45This is a great time of year to be looking for that person.
- 8:48Are you really clear on how much you're gonna be needing to buy?
- 8:53What does your cash flow look like?
- 8:54We're gonna talk about that more next week.
- 8:56But these are all things that you can start thinking about once
- 8:58you start with a sales plan, an actual sales plan for Christmas.
- 9:02Do you have enough storage space?
- 9:04Do you have enough room to actually store all of the stock that you're going
- 9:07to need in order to do these sales?
- 9:10So demand is great.
- 9:11Sales are great.
- 9:12It's all really important to grow that top line, but demand that you
- 9:16can't fill is expensive and stressful.
- 9:19So it is well worth getting clear on that right now.
- 9:23So before the next episode where we're gonna be talking more about the
- 9:26cash flow pinch, this is what I would love for you to do, take a few moments
- 9:31to review last Christmas, go over all of the key elements that we talked
- 9:34about, understand what your sales were, also, what your sales pattern was.
- 9:38Because for example, a lot of people see we talk about Christmas, but really it's
- 9:42gonna be after Black Friday, that last week of November into Christmas
- 9:47that people really see their sales spike.
- 9:50So you wanna get clear on that so you're not stressing out in October,
- 9:53if sales are always typically low in that month. Make sure you set yourself
- 9:58one really clear Christmas goal, whether that's turnover related or
- 10:02whether that is to do with how you want the Christmas season to feel.
- 10:06Make sure that you set some sales, clear sales goals as well so that you can
- 10:09actually put together a plan and identify any bottlenecks that you can foresee.
- 10:15Do you have the capacity, the space, the products, the supplies, and
- 10:20the people to actually achieve what you want to achieve at Christmas?
- 10:24So now we've decided where you're heading.
- 10:26We are gonna be talking in the next episode about making sure that you've
- 10:28got the cash flow to get you there.
- 10:31And as I said at the beginning of this episode, if you head to
- 10:33resilientretailclub.com/christmas, you can get your hands on your free
- 10:38downloadable planner that will help you have the best Christmas yet in 2026.
- 10:43Thanks so much for listening, and I'll see you next week.
