- 0:13SPEAKER_00: To increase your team's performance, you need your team members to make better decisions every single day.
- 0:20SPEAKER_00: You can't be everywhere at once, and if you try to be, you'll end up burnt out and struggling to hit targets.
- 0:27SPEAKER_00: A team is going to be the most effective and the most productive when every team member is making the right level of decisions for their decision-making skills.
- 0:37SPEAKER_00: If you spend a minute to think about all the different decisions that you make each day at work, you'll realize that a lot of decisions that you make are really easy.
- 0:46SPEAKER_00: Some are more taxing and some are really difficult.
- 0:50SPEAKER_00: The less time you spend on the really easy decisions, the more time you have for the more challenging decisions.
- 0:56SPEAKER_00: More time spent deciding usually means better decisions overall.
- 1:01SPEAKER_00: Better decisions means better performance at all levels.
- 1:05SPEAKER_00: Personal, team and business.
- 1:07SPEAKER_00: Building great decision-making skills in your team means creating more time for everyone to spend making the difficult decisions.
- 1:15SPEAKER_00: When you build decision-making skills in your team, you are leveraging your skills across everyone in your team, multiplying the value creation by a lot more than one person could ever achieve on their own.
- 1:27SPEAKER_00: Some of the additional personal benefits you gain by building decision-making skills in your team are firstly less stress as you are not spread as thinly.
- 1:37SPEAKER_00: Second, you spend more time on the more difficult decisions, thus improving your own decision-making skills.
- 1:44SPEAKER_00: Third, you develop your team, which increases team performance, retention, motivation, and their willingness to work harder.
- 1:52SPEAKER_00: Fourth, you have a more motivated and loyal team who appreciate you more, which in turn makes it much nicer to be at work.
- 2:00SPEAKER_00: And fifth, your career progresses faster because you and your team create more value than your peers.
- 2:07SPEAKER_00: For any of you that are worried about damaging your own job security, if you develop your team to take over part of what you do today, don't be.
- 2:16SPEAKER_00: I've worked in many top companies, been promoted 13 times to board level of large companies, and I coach a lot of successful senior managers and directors.
- 2:25SPEAKER_00: Developing the skills and performance of your team is one of the highest value activities a manager or leader can do.
- 2:32SPEAKER_00: Increasing the performance of your team increases your job security and your desirability to other companies looking for successful managers.
- 2:41SPEAKER_00: Right, let's go through the four approaches to build great decision-making skills quickly in Teams.
- 2:48SPEAKER_00: My name is Jess Coles, and if you're new to this podcast, Enhanced.training provides resources and courses for you to build management expertise and confidence to lead any team to their best performance.
- 3:01SPEAKER_00: I have included links to additional resources in the podcast description for how to improve your decision-making skills and build great decision-making skills in teams.
- 3:11SPEAKER_00: Do take a look at these.
- 3:13SPEAKER_00: The first approach to build great decision-making skills in teams is to make team members feel safe.
- 3:20SPEAKER_00: We have all seen or even worked in teams where the leader punishes team members for making bad decisions.
- 3:27SPEAKER_00: The first thing that happens is everyone stops making decisions and asks the manager to make all the decisions.
- 3:35SPEAKER_00: This might boost the manager's ego, but it destroys team performance.
- 3:40SPEAKER_00: For team members to feel psychologically safe, you have to create the right environment and be very careful of what reactions and behaviours you display in front of the team.
- 3:52SPEAKER_00: Give each of your team members permission to make certain decisions on their own.
- 3:57SPEAKER_00: A great public example of giving permission was the Ritz-Carlton Hotel that enabled each employee a specific monetary amount to spend per guest per incident to resolve problems when they occurred.
- 4:11SPEAKER_00: Tell each team member what they can make decisions on, what they need to get approval for, and which to pass straight to their manager.
- 4:20SPEAKER_00: Creating clear frameworks and communicating these to the teams are great ways of creating safety for them.
- 4:28SPEAKER_00: Encourage your staff to make the decisions that you have given them permission for.
- 4:32SPEAKER_00: Work very hard to not make those specific decisions for them.
- 4:37SPEAKER_00: Just as important is when they make poor decisions or ones that are not as good as the ones that you would have made is to calmly educate them in private.
- 4:46SPEAKER_00: Do your best not to show frustration, anger, or any other negative emotion.
- 4:52SPEAKER_00: Don't punish them or make their lives more difficult in response.
- 4:56SPEAKER_00: Remember, the path to success is built on failure.
- 5:00SPEAKER_00: Provide a positive and safe environment to encourage your team members to make decisions.
- 5:07SPEAKER_00: The second approach to build great decision-making skills in teams is to give them the right decisions to make.
- 5:31SPEAKER_00: Or on the horizontal axis, decisions move from regularly make these decisions to completely new decisions, i.e.
- 5:39SPEAKER_00: ones not made by any employee before.
- 5:42SPEAKER_00: In the bottom left quadrant, you have a simple or low impact decisions that are made regularly in the business.
- 5:50SPEAKER_00: These are great to delegate to team members so they keep practicing their decision-making skills.
- 5:55SPEAKER_00: As you move upwards to the more complex or high impact decisions that are made regularly, these are great development opportunities for your high performers or even yourself.
- 6:06SPEAKER_00: On the bottom right quadrant are the simple or low impact decisions that are new.
- 6:12SPEAKER_00: These are great developments for managers to make on their own.
- 6:17SPEAKER_00: As the new decisions become more complex or higher impact, more people should get involved in the decision-making process to improve the quality of the decisions made.
- 6:28SPEAKER_00: These are great development opportunities for managers and leaders alike.
- 6:33SPEAKER_00: Always match the type of decision making to the team members' skills while considering the impact and the risk profile to the company.
- 6:42SPEAKER_00: Asking others to help with the decision-making process increases the chances of making better decisions quicker and it provides protection to the decision makers in case a poor choice is made.
- 6:55SPEAKER_00: Always match the type of decision to the situation and person.
- 7:00SPEAKER_00: The third approach to build great decision-making skills in teams is to teach, coach, and create responsibility.
- 7:08SPEAKER_00: Developing decision-making skills in teams is a journey.
- 7:12SPEAKER_00: Every team member starts at different skill levels and confidence.
- 7:16SPEAKER_00: Adapt how you develop great decision-making skills to each person and to the situation.
- 7:23SPEAKER_00: The three main stages of development, in my view, are firstly teaching, then coaching, and then reviewing.
- 7:32SPEAKER_00: I will touch on each quickly.
- 7:38SPEAKER_00: For example, a process might be you firstly define the decision needed, secondly, understand the impacts, third, analyze the options, fourth, choose the best option, and fifth, seek approval to implement the decision.
- 7:54SPEAKER_00: Help your team members to get good and confident doing each of the decision-making steps.
- 8:00SPEAKER_00: Share your own examples with them or even talk through how you are approaching making current decisions.
- 8:07SPEAKER_00: Teach your team how to make good considered decisions.
- 8:12SPEAKER_00: The second stage is to help coach your team members while they are making decisions.
- 8:17SPEAKER_00: In this stage, you are asking questions, challenging, and getting your team members thinking.
- 8:23SPEAKER_00: Do not make a decision for them.
- 8:26SPEAKER_00: Guide them to making good decisions instead.
- 8:30SPEAKER_00: The third stage is letting them make the decisions on their own without your help.
- 8:35SPEAKER_00: You then review the decision with them and either approve it or move back into coaching mode to move them to a better decision.
- 8:45SPEAKER_00: Always flex your development approach to the person and the situation that you have in front of you.
- 8:50SPEAKER_00: The fourth approach to building great decision-making skills in teams is to keep your team members practicing their decision-making skills.
- 8:59SPEAKER_00: Decision making is a skill, and like any skill, you need to practice it to maintain and improve that skill.
- 9:06SPEAKER_00: Here are five ways that you can get your team members practicing their decision-making skills.
- 9:12SPEAKER_00: Firstly, you give them responsibility to make a specific range of decisions relating to their area of expertise or job role and then ask them to make these decisions each day.
- 9:24SPEAKER_00: Secondly, cross-train team members and ask them to make decisions on the new area that they are learning about.
- 9:30SPEAKER_00: The expert team member can teach them and then coach them through making these decisions.
- 9:36SPEAKER_00: You are building three types of skills in this process.
- 9:40SPEAKER_00: Third, include specific team members in initiatives, projects and other ad hoc activities or work streams so they are facing different situations and the decisions to make are different as well.
- 9:52SPEAKER_00: Fourth, ask the higher performing team members to help you with decisions that you are facing.
- 9:58SPEAKER_00: Fifth, run group decision-making workshops.
- 10:01SPEAKER_00: Set the group a problem and ask the group to make the decisions to get to and implement a solution.
- 10:07SPEAKER_00: You act as the facilitator.
- 10:10SPEAKER_00: When team members are increasing their expertise and confidence in making decisions, your role becomes more and more focused on keeping team members making the right types of decisions to maintain and increase their decision-making skills.
- 10:23SPEAKER_00: Keep your team practicing, making a growing range of decisions to keep building their decision-making skills.
- 10:31SPEAKER_00: So, in summary, do put the four approaches to build great decision-making skills and teams into practice.
- 10:38SPEAKER_00: Being a successful manager means working hard to improve how well team members do their job.
- 10:44SPEAKER_00: These efforts lead directly to improved team performance, which benefits you personally.
- 10:51SPEAKER_00: I view developing skills in team members as a high value activity.
- 10:55SPEAKER_00: As a manager, you have an amazing opportunity to leverage your skills across the whole team, creating a lot more value than one person could achieve on their own.
- 11:05SPEAKER_00: I have also gained back many times the time and effort I have invested in developing team members and their decision-making skills.
- 11:14SPEAKER_00: The four ways to build great decision-making skills in Teams are firstly make team members feel psychologically safe to make decisions.
- 11:24SPEAKER_00: Secondly, give them the right decisions to make.
