Davina: To the Wealthy Woman Lawyer Podcast, the number one podcast for women in law who are ready to stop trading hours for dollars and start building wealth generating law firm businesses that give them the profits, the impact, and the flexibility they truly desire. I'm your host, Devina Frederick, and I am so glad you're here with me today. Before we dive in, I want to take a quick moment to acknowledge something. You chose this podcast out of everything else you could be listening to right now. And that tells me something about you.
• 0:32
It tells me that you're not just a lawyer. You are a woman with a vision, a woman who knows there is more revenue, more freedom, more impact, more life, waiting on the other side of where you are right now. And that awareness, that's actually the beginning of everything we're going to talk about today. So let's get into it. Today's episode is called From Attorney to Why the Shift in Identity is the First Step to Scaling Your Law Firm.
• 1:01
And I'm going to be honest with you from the jump. This is one of the most important conversations I have ever had on this podcast because we can talk about marketing and hiring and systems and revenue strategies all day long. And we do, and all of that matters. But none of it will stick, none of it will work if you haven't first made this one foundational shift inside yourself. That shift, moving from thinking of yourself primarily as an attorney, a doer, a practitioner, a person who shows up and practices law every day, to thinking of yourself as a CEO, a business owner, a leader, a wealth builder, a visionary who happens to have a law license, that shift changes everything.
• 1:45
And today, I'm going to tell you why it matters so much, what it actually looks like in real life, and what's standing in the way for most women law firm owners who are stuck in the low 6 figures wondering why growth feels so hard. Stay with me. This one is going to be good. Let me start by painting a picture. See if this sounds familiar.
• 2:06
You went to law school. You studied hard. You passed the bar, possibly in one of the toughest jurisdictions in the country. You built up your reputation through sheer hustle and skill. You opened your own firm because you wanted to do things your way, serve your clients at the highest level, and create a life that felt meaningful and financially rewarding.
• 2:28
And for a while, it worked. Referrals came in. You took on clients. You worked hard. You built something.
• 2:35
Maybe you even crossed into 6 figures and thought, okay. I'm doing this. I'm making it work. But then it stalled. You hit a ceiling, not because you aren't talented, not because your clients don't love you, not because the legal work isn't there, but because the very identity that got you here being a hardworking, highly skilled, do it all attorney is the same identity that is keeping you from going further.
• 3:01
This is what I call the attorney identity trap, It is one of the most common things I see in women law firm owners who are grinding their way to low 6 figures and wondering why they feel so depleted, so capped, and so stuck. Here's what the attorney identity looks like in practice. You are the first one in and the last one out. You review every document before it goes to a client because you don't fully trust anyone else to do it at your level. You answer emails personally because clients hired you, not your staff.
• 3:39
You handle intake calls because you want to make sure the fit is right. You're constantly in the weeds of your cases because that is what being a good attorney looks like. At least that's what you were taught You are You are working fifty-sixty hours a week and still not breaking through that revenue ceiling. You might have a paralegal, maybe a part time assistant, maybe even an associate. But the firm still runs through you.
• 4:04
It still depends on you. If you stopped working for three weeks, the whole thing would wobble, maybe collapse. That, my friend, is not a law firm business. That is a glorified job, a very expensive, very demanding job that you have created for yourself. And I say that with deep love and zero judgment because I have been exactly where you are.
• 4:26
I know how that story goes. I know what it feels like to be the smartest person in the room and still not be able to get out from under the pile of work that never seems to shrink. I know how it feels to love what you do and still go home at night wondering, Is this all there is? It's not. But to find your way to what's on the other side, you have to be willing to let go of the attorney identity as your primary operating mode and step into something bigger.
• 4:56
So what does it actually mean to think like a CEO? Let's break this down because I think it's one of those phrases that can sound either intimidating or vague if you don't unpack it. The CEO mindset is fundamentally about working on your business, not just in your business. It's about elevating your perspective from the ground floor where you're doing the work, handling the files, managing the day to day, to the top floor where you're looking out at the horizon, asking strategic questions and making decisions that shape where the firm is going. A CEO asks, Where is this firm headed?
• 5:34
What is our vision for three years from now? What does our ideal client profile look like? And are we actually attracting those clients? Are the right people in the right roles? Do we have the systems and infrastructure in place to support meaningful growth?
• 5:50
Is the firm generating real wealth, not just revenue that barely covers overhead? An attorney asks, How do I finish this brief by Thursday? Who's following up with the Thompson file? Why is the printer acting up again? Did that invoice go out?
• 6:05
Both sets of questions matter, but the ratio of how much time you spend in each mode determines whether your firm grows or stays exactly where it is. Here's another way to think about it. As an attorney, your most valuable asset is your legal knowledge and your time. You trade time for money. There is a hard ceiling on how much you can earn because there is a hard ceiling on how many hours you can bill.
• 6:32
As a CEO, your most valuable asset is your vision, your judgment, and your ability to build and lead a team. You are no longer limited by your own hours. You can multiply your impact through other people, through systems, through firm infrastructure that can serve clients at scale. Even when you're not personally in the room, that is how you get to 7 figures, not by working more hours, by building something bigger than yourself. And here's what I want you to really hear.
• 7:04
You are already qualified to be a CEO. You have already demonstrated that you can build something, lead clients through complex situations, make high stakes judgment calls, and run a business under pressure. That is CEO level work. The question is not whether you have the capacity. The question is whether you're giving yourself permission to operate at that level.
• 7:29
Now, I want to get specific because sometimes we need a mirror to really see where we are. Let me walk you through five signs that you are still primarily operating from the attorney identity rather than the CEO identity. And I want you to be honest with yourself as I go through these. Sign one: You are the primary revenue producer in your firm and you plan to stay that way. If you are the one doing most of the legal work, billing most of the hours, and closing most of the clients, and you cannot imagine it any other way, you are operating as an attorney.
• 8:04
A CEO builds a team of legal talent that can produce revenue independent of the founder. If you are the revenue engine and you burn out or get sick or want to take a month off, the whole engine stops. That is not a sustainable path to 7 figures. That is a burnout waiting to happen. Sign number two, you make decisions based on what feels comfortable rather than what the business needs.
• 8:34
Attorneys are trained to be thorough, careful, cautious. Those are wonderful qualities in a practitioner. In a business owner, they can become paralyzing. If you are avoiding hiring because it feels risky, avoiding raising your rates because you're afraid clients will leave, avoiding delegation because it's just easier to do it yourself, you are making attorney decisions, not CEO decisions. A CEO makes decisions based on the data, the vision, and what the firm needs to grow, even when those decisions feel uncomfortable.
• 9:09
Sign number three, you don't have a clear written vision for what your firm will look like in three to five years. Attorneys operate in the present tense. There is always a deadline, a hearing, a filing, a client call. The urgent always crowds out the important. A CEO operates a long view.
• 9:28
They know where the firm is going. They can articulate the vision, the revenue targets, the team structure, the client profile, the culture they are building. If you don't have that clarity, you're not yet leading as a CEO. You're reacting as an attorney. Sign four: Your firm's processes and systems live primarily in your head.
• 9:51
How does your firm onboard a new client? How does intake work? How does a matter move from intake to resolution? What happens when a client calls with a question, Is there a documented process, or does your team come find you? If the answer to most of these questions is, It depends, or I handle it, Your firm is running on you rather than on systems.
• 10:14
A CEO builds systems so the business can run with consistency and quality, even when the CEO is not in the room. An attorney is the system. Sign number five: You feel guilty when you're not doing attorney work. This one is subtle but powerful. If you feel like you're not doing real work when you're doing strategic planning, building your team, working on your marketing, or developing your firm's vision if you feel like those activities are somehow less legitimate or less important than the client work, that is the attorney identity talking.
• 10:49
The attorney believes the work is the billable work. The CEO knows that the most important work is the work that builds the firm. So how did you do? Did you recognize yourself in any of those? If so, I want you to know that you are not broken, you are not behind, and you are not failing.
• 11:08
You are simply operating from the identity you were trained in. The good news is that identity can shift, and it starts right now with this conversation. I want to take a moment here to talk about why this shift is hard, because if it were easy, every law firm owner would already be doing it. And the truth is, there are some very specific, very understandable reasons why women attorneys, in particular, resist making this transition. And I think naming them out loud is going to be liberating for a lot of you.
• 11:43
The first reason is that we were trained to be great attorneys, not great business owners. Law school taught you legal doctrine, case strategy, and how to advocate. It did not teach you how to build a scalable business, lead a team, develop a marketing strategy, or manage your cash flow for growth. So when you stepped into firm ownership, you brought every tool in your attorney toolkit and very few tools from the business owner toolkit. That's not a character flaw.
• 12:15
That's a training gap. The second reason is that we were taught that doing the work is the measure of our worth. Many of us grew up being praised for working hard, being thorough, going the extra mile, and that work ethic is genuinely admirable. But it can become a trap when it means we're reluctant to let go, to delegate, to trust others, to accept that our highest value to the firm might not be doing the legal work but leading the people who do. The third reason, and this one is particularly relevant for women, is that we are often socialized to be caretakers, to be indispensable, to be the one who holds everything together.
• 12:55
And while that quality makes us extraordinary advocates for our clients, it can make us terrible at letting go of control in our businesses. The CEO identity requires trusting other people with important things. That's hard when you've been operating as the person who has to handle everything herself. And finally, there's the money piece. A lot of women law firm owners unconsciously believe that wanting more, more money, more success, more growth, is somehow greedy or incompatible with being a good lawyer and a good person.
• 13:30
There is a deeply ingrained cultural message that women who want to be wealthy are somehow suspect. That ambition is unfeminine, that you should be grateful for what you have. I want to dismantle that story completely. Wanting to build a 7 figure law firm is not greedy. It is strategic.
• 13:50
It is smart. It is what allows you to hire better lawyers, serve more clients, create more good in the world, pay your team well, and build genuine financial security for yourself and your family. Ambition is not a character flaw. It is one of your greatest assets. All of these reasons, the training gap, the work ethic trap, the caretaker pattern, the money beliefs are completely understandable, and none of them are permanent.
• 14:21
They are patterns, and patterns can be interrupted. I wanna spend some time here painting a picture of what actually changes when you make this identity shift because I don't want this to be theoretical. I want you to feel what is possible. When you step fully into the CEO identity, the first thing that changes is how you spend your time. You stop being the person who handles everything and start being the person who oversees everything.
• 14:48
Your days look different. You have more space for strategic thinking, for leadership, for vision. You spend time working on the firm's future instead of just surviving its present. The second thing that changes is your relationship with your team. Instead of being the person your team comes to with every question, every decision, every problem, you become the person who has built a team capable of handling most things without you.
• 15:16
You stop being the bottleneck and start being the visionary leader your firm actually needs. The third thing that changes is your relationship with your clients. This might seem counterintuitive, but hear me out. When you are doing less of the day to day legal work yourself, you actually become more valuable to your clients because you're no longer in the weeds of every file. You can see the big picture of each client relationship.
• 15:44
You can ensure quality across the board rather than just in the matters you personally touch. And because your firm runs on excellent systems and a well trained team, your clients get consistent, high quality service even when you're not personally handling every detail. The fourth thing that changes is your revenue. When your firm's production is no longer limited by the hours you personally can bill, the ceiling lifts. You can take on more clients.
• 16:14
You can expand your practice areas strategically. You can have multiple attorneys generating revenue simultaneously. The math changes completely. And the fifth thing, and honestly, the one that I hear women in my community talk about most, is how your life changes. When you are no longer the sole engine of your firm, you get something back that many of us have sacrificed for years, time.
• 16:39
Time to travel, time to be present with your family, time to pursue the things that fill you up outside of work, time to remember why you became a lawyer in the first place, and to rediscover who you are beyond your career. That is the promise on the other side of the CEO shift, and it is completely available to you. Now I wanna be clear about something. Today, I am talking about what you need in order to make this shift. I am not going to tell you exactly how to do each piece of this because, frankly, the how looks different for every firm depending on your practice area, your market, your team, your goals, your personal circumstances.
• 17:22
The how is the kind of thing that requires a deep, personalized conversation. And I'm going to tell you more about how to have that conversation in just a few minutes. But the what, the what I can give you right now. To make the shift from attorney to CEO, you need five things. You need a wealth generating mindset.
• 17:41
This is the internal work, shifting your beliefs about money, about your worth, about what is possible for you and your firm, you cannot build a 7 figure business from a 6 figure mindset. The thoughts you carry about what is achievable, what you deserve, and what kind of leader you are will either fuel your growth or silently cap it. This is foundational, and it is not optional. You need a compelling crystal clear vision, not a vague idea that you'd like to grow. A real specific, emotionally resonant picture of where your firm is headed.
• 18:19
What does it look like? What does it feel like? What are the revenue numbers? How many people are on your team? What kinds of cases are you taking?
• 18:26
What is your life like? The vision is what pulls you forward when things get hard, and it is what allows you to make aligned decisions about where to invest your time, energy, and resources. You need a strategy for attracting better clients, not just more clients, better clients. Clients who value your expertise, who don't quibble about your fees, who refer other great clients, and who you genuinely love serving. Growing to 7 figures on the wrong clients is a miserable experience.
• 18:59
Growing on the right clients is what makes the whole thing worthwhile. You need a high performing team. And I don't mean bodies in chairs. I mean the right people in the right roles with the right training, operating within a culture that attracts and retains top talent. Building a team is one of the most challenging and most rewarding parts of the CEO transition.
• 19:20
It requires you to get very clear about what you need, who you need, and how to lead them well. And you need systems documented, reliable, scalable systems that allow your firm to deliver consistent quality and consistent client experiences without every single process running through personally. Systems are what allow your firm to grow without your personal bandwidth being the limiting factor. Mindset, vision, better clients, a high performing team, systems, those are the five pillars of the CEO shift. And when all five are in place and aligned, seven figures isn't a fantasy.
• 19:59
It is an inevitability. Before I get to today's call to action, I wanna talk for a moment about something that often doesn't get enough airtime, the cost of not making this shift. Because I know there are women listening to this episode who have been consuming content like this for months, maybe even years. You've listened to the podcasts, read the books, attended the webinars. You know you need to think bigger.
• 20:25
You know you want to scale, and yet you haven't made the move yet. And I want to ask you, with genuine care and directness, what is that costing you? Every year you stay in the attorney identity rather than the CEO identity is another year of capped revenue, another year of doing work that someone else on your team could be doing, work that takes you away from the strategic thinking your firm actually needs. Another year of burnout risk, another year of being one unexpected crisis away from everything unraveling because the whole firm runs through you. It's also another year of wealth not being built.
• 21:06
And this is the part I really want you to sit with because I think it gets overlooked. Your earning years are finite. The window of time in which you can build real, lasting wealth through your law firm is not unlimited. Every year you spend making low 6 figures instead of 7 figures is a compounding loss, not just in current income, but in what that income could have been invested in, what it could have grown into over time. The cost of staying small is not zero.
• 21:35
It just feels safer than the cost of change. But I want to invite you to question whether that sense of safety is real or whether it's just familiar. Familiar and safe are not the same thing. So, here is the moment where I get to tell you what to do next. And I promise you, it is simple.
• 21:56
If you have been listening to this episode and nodding along, if you recognized yourself in the attorney identity trap, if you felt something stir in you when I describe what life looks like on the other side of the CEO shift, if you are ready, not someday, not when the timing is better, not when you have more bandwidth, but right now, then I want you to book a call with my team at Wealthy Woman Lawyer, not because we have a program to sell you, though we absolutely have proven frameworks and strategies that have helped hundreds of women law firm owners scale to 7 figures and beyond. But because this conversation you need to have the real, honest, personalized conversation about where your firm is right now, where you want it to go, and what is standing in the way, that conversation needs to happen with a real person who understands your world, who gets the unique challenges of running a law firm as a woman, who can help you see the gap between where you are and where you want to be, and start mapping a path across it. That is exactly what our Discovery Call is designed to do.
• 23:05
It's a conversation, not a sales pitch. It's a chance for us to get to know your firm, understand your goals, and share honestly about whether and how we can help you get there. And if you are even a little bit curious, if something in you is leaning toward maybe this is the moment, I want to encourage you to honor that feeling. That instinct is not an accident. That's the CEO in you trying to get your attention.

You became a lawyer because you are smart, you are capable, and you wanted to build something meaningful. You opened your own firm because you wanted to do it your way to create something that reflected your values and your vision of what a law firm could be. That vision has not changed. But the version of you that can make it real, she's not the attorney grinding through another late night in the office. She's the CEO, the leader, the builder, the visionary, who is waiting for you to give her permission to show up.
• 24:36
Today's episode was about that permission, and I hope you're walking away with a little more of it than you had when we started. Thank you so much for being here today. If this episode resonated with you, I would be so grateful if you would share it with another woman law firm owner who needs to hear it. Leave us a review if you are enjoying the podcast. It helps more women find us, and that is truly the whole point.
• 25:01
I'll be back next week with another conversation designed to help you build the law firm business and the life that you truly deserve. Until then, remember, you didn't build a law firm to stay small. You built it to become wealthy. Now go act like it. I'm Devina Frederick.
• 25:16
