- 0:00If they don't know how, that's on you.
- 0:04There's a story behind that. This is your daily message from
- 0:07Chadmur 12116 to upgrade your mental game today by telling
- 0:10yourself a better story. Because the most important story
- 0:13you hear is the story you tell yourself.
- 0:15This message is dedicated to Ernie Calibran.
- 0:18Here's the upgrade. When someone gets it wrong, you
- 0:21may want to blame them. But upgraded thinking first
- 0:23asks, did I train them? Here's the story.
- 0:28Pals Sudden Service is a small burger chain in Tennessee.
- 0:32Drive through only, mostly part time workers, lots of teenagers.
- 0:35They get your order wrong about once every 3600 times.
- 0:40Pals hires for attitude. That was message 12:15.
- 0:44But attitude only get you in the door.
- 0:45Skill is a different system. Before you work a station alone,
- 0:50you train for 120 hours. Then you get certified.
- 0:54Not in the job, but in each station.
- 0:57Grill, fries, shakes, window one at a time and it never stops.
- 1:02Every shift, at every store, a computer picks a few names at
- 1:05random for a surprise test on their station.
- 1:08You don't know when your name will come up.
- 1:10The standard is 100% competence. Fail the check and you get
- 1:14retrained before doing that job again.
- 1:16Sounds harsh, but here's why it isn't.
- 1:19Long time CEO Tom Crosby put it this way.
- 1:22People go out of calibration, just like machines do.
- 1:26In message number 956, I told you that you don't rise to the
- 1:29occasion. You sink to your level of
- 1:31training, Crosby adds. The catch?
- 1:33Your level of training doesn't hold still.
- 1:35People drift. When a machine drifts, you don't
- 1:38yell at it, you recalibrate it. PALS applies this understanding
- 1:42to its people. Crosby's rule is if people
- 1:46aren't doing something right, that's not a problem with them,
- 1:48it's a problem with the training.
- 1:50So the test isn't a punishment, it's a diagnostic.
- 1:53The leaders live by it, too. PALS executive spent about 10%
- 1:56of their time teaching. Every day they pick one subject
- 1:59and one person to teach it to. The whole place is a classroom
- 2:03that happens to sell burgers. John Wooden ran his program the
- 2:06same way. In message number 1140, I told
- 2:09you how the greatest coach in college basketball spent his
- 2:12first practice teaching Kareem Abdul Jabbar how to put on his
- 2:15socks. Great leaders are never above
- 2:17teaching the basics. A willingness problem and a
- 2:20training problem aren't the same thing.
- 2:22If someone doesn't know how the leaders first question should
- 2:25be, have I taught them? In message #1191, I told you how
- 2:30you're not bad at something, you're just untrained today.
- 2:34Flip it around. When someone around you isn't
- 2:36doing something the way you think they should, whose job is
- 2:39it to train them? Most of us skip that question.
- 2:42We trained them once, three years ago, and when they drift,
- 2:46we call it a character problem. PALS assumes competence drifts
- 2:50by default, so they never stop teaching.
- 2:54You're a leader somewhere, at work, at home, on a team.
- 2:59Who around you is out of calibration.
- 3:02Pick one subject, pick one person and teach it today.
- 3:06The better story to tell yourself is I can't get mad if
- 3:09they don't know how if I haven't taught them yet.
- 3:13Tell me a story of the best training you ever had to from
