Transcript
- 0:00Chris Stone: And here we go in 3, 2, 1.
- 0:06Jen Steadman: Back in 10 is a podcast for dental leaders who do it all
- 0:09and need 10 minutes to themselves.
- 0:11Savanah Carlson: It's about real conversations, not curated ones, the
- 0:14kind that happen off the clock behind closed doors, and between the chaos of
- 0:18running a practice and running life.
- 0:21Jen Steadman: Hosted by Savannah Carlson and Jen Sedman, two women who've led,
- 0:26learned, and laughed through it all.
- 0:28Savanah Carlson: This show brings honest stories, leadership truths, and
- 0:31the occasional sassy take on what it really means to lead in dentistry today,
- 0:35Jen Steadman: because sometimes the best leadership happens when
- 0:39you step away for 10 minutes.
- 0:41Savanah Carlson: This is back in 10.
- 0:49Hey everyone.
- 0:50Welcome to back in 10.
- 0:52I am Savannah.
- 0:54Jen Steadman: And I'm Jen.
- 0:56Savanah Carlson: Last time on back in 10, we took a quick break to
- 0:59scratch the surface on culture and hiring, but let's be real.
- 1:04That convo always needs more than just 10 minutes, so we're back.
- 1:09See what I did there?
- 1:11We're gonna pick up where we left off, but first a quick rewind and
- 1:15then right back into the good stuff.
- 1:18Jen Steadman: If we are going back to hiring for culture, you really need to
- 1:22make sure that if you have an open seat in your office, that you are not just
- 1:28filling it with a warm body because you could also lose valuable team
- 1:32members from that and that open seat.
- 1:35Is quickly going to turn into a revolving one, right?
- 1:38It's just that sucker's just gonna be spinning because you
- 1:41didn't take the time to hire Good.
- 1:46People.
- 1:48Savanah Carlson: There is a leadership speaker, very knowledgeable businessman,
- 1:52Gary Vanerchuk, and he has this whole segment on hire slow, fire fast.
- 1:59Oh
- 1:59Jen Steadman: Yeah.. Mm-hmm.
- 2:00Savanah Carlson: And this is this resounds with that.
- 2:03I absolutely agree.
- 2:04Take your time when you are hiring, because that seat, you don't
- 2:09want to be that revolving door.
- 2:12Right.
- 2:13Then when one door becomes revolving, then you, you have another.
- 2:17There comes a
- 2:17second.
- 2:18Oh wait, there's third.
- 2:20Jen Steadman: I was gonna say, there's actually a statistic
- 2:22around that, that when you hire the wrong person, uh, US Department of
- 2:26Labor has a statistic around that.
- 2:27It's 30% of that person's first year salary.
- 2:31That's how much money you are wasting when you hire the wrong person.
- 2:37Yeah.
- 2:38I speak on this topic and talk about hiring a whole lot, so that
- 2:44statistic is like embedded into my noun because it is so powerful.
- 2:50Savanah Carlson: We know a lot of you listening are in this
- 2:53situation right now with the hiring crisis in the dental industry.
- 2:58We totally understand that and patience it.
- 3:03A good team member will come.
- 3:06They, when you do your due diligence mm-hmm.
- 3:10With making sure everything is in alignment with your culture and
- 3:13your ad and your marketing mm-hmm.
- 3:16That the team member it, they will come, you'd have, now you have to look
- 3:19at other processes within the practice to accommodate the loss of a team
- 3:24member or the, the space need filled.
- 3:27Jen Steadman: There are other opportunities, and if you think
- 3:30about it too, if you have a toxic team member in your practice
- 3:34and you're gonna let them go.
- 3:36You met with everyone else on your team after you let them go, right?
- 3:40And say, look, I'm sorry that I did not stand up and do what I
- 3:46needed to do as a leader sooner.
- 3:48I know that I kept them too long because I was worried that I wasn't gonna be able
- 3:53to find anyone to fill the position, and that you guys would have to take on that
- 3:57burden of not having another team member.
- 4:00However, I felt that we're a team.
- 4:04We could do it.
- 4:05If we unite together, we can do it because I really wanna make sure that the next
- 4:11team member that I hire is one that's gonna be here forever, just like you guys.
- 4:17So what can we do as a team and what can I do to support you during this time?
- 4:22How impactful is that?
- 4:25You were transparent.
- 4:26You're saying, holy cow, I messed up.
- 4:30I'm sorry.
- 4:32I kept them here way too long.
- 4:34I kept them here too long.
- 4:35A lot of leaders are not willing to have that conversation, and
- 4:39it's a challenging one to have.
- 4:41However, your team is gonna be more in line with you if you're honest
- 4:47and you just say, look, I was really worried I couldn't find someone.
- 4:52And it's a valid point.
- 4:53It's a valid point.
- 4:54So it's, it's really important that you, that you say that and
- 4:57you communicate that with them.
- 4:58I will say that.
- 5:00Your ad speaks volumes, and the reason why a lot of people right
- 5:04now are not able to find qualified good people is because of their ads.
- 5:12Mm-hmm.
- 5:12They're just setting and forgetting it.
- 5:15Savanah Carlson: Right.
- 5:16Well, their ads are, they're speaking at people rather than
- 5:21helping them to understand who you are, rather than speaking to their
- 5:25soul, they're speaking to, you know?
- 5:27Mm-hmm.
- 5:29The brand,
- 5:30Jen Steadman: Honestly, I have an, I have an analogy.
- 5:33I actually said this earlier on another podcast, that when your ads
- 5:39turn into a job description, which the majority of them are right now,
- 5:43if you just do a search, the majority of them are a job description.
- 5:46It says, like a hygienist with a qualifications.
- 5:48You have to be able to do scaling root planning.
- 5:51Hygienists should be able to do that.
- 5:53They have to be able to do that, so you do not need that at their ad, right?
- 5:57So when you do that, it's like showing up on a first date with wrinkle close.
- 6:02It is not a good first impression.
- 6:05It's not.
- 6:07So you really need to make sure that you are making your ad attractive.
- 6:14Iron out those darn wrinkles and start looking in the mirror and
- 6:19figuring out what makes you great.
- 6:22You need to kind of boast about yourself a little bit and look and
- 6:26figure out what makes you awesome.
- 6:28Ask yourself that question.
- 6:29What makes you and your team awesome and so much better than
- 6:35the office down the street?
- 6:36And highlight those points
- 6:39Savanah Carlson: And put your contact info, put your office website if you can.
- 6:46Put your socials in there.
- 6:48Put that in the description.
- 6:50It, nothing annoys me more, or red flags more than a, an
- 6:55ad where it says confidential.
- 6:58We're not gonna tell you, we're not gonna tell you how much thought we're
- 7:01offering in terms of salary or hourly pay.
- 7:04We're not gonna tell you where we're located.
- 7:06Uhuh, that is just one, it's beyond annoying, but it creates a barrier.
- 7:11Like we talked about Uhhuh, what it, it does nothing.
- 7:15That's a, that says what are they hiding?
- 7:19What are they hiding?
- 7:20One thing that I absolutely love and I wish more practices did when you.
- 7:27Putting in these URLs into any job ad, create a private landing page within your
- 7:35website for hiring that if you can title the page, thinking about working for us.
- 7:44This is why we are who we are.
- 7:46And like Jen said, with having those hard conversations with your team and finding
- 7:50out why they like to work where they work.
- 7:54Get that on video.
- 7:57Ask them if they'd be willing to do a testimonial for you as your employer.
- 8:04Especially to your tenured team members.
- 8:07If you have a team member who has been employed for 15 plus years and you don't
- 8:11have a video of them saying why they love working for the practice and what type
- 8:18of patients come through this practice.
- 8:21You, you're missing the boat.
- 8:23Mm-hmm.
- 8:24You want to tell the story of your practice through the eyes of the
- 8:28team that's currently working there.
- 8:31Yeah.
- 8:31Not just an AI job description.
- 8:34You can certainly utilize AI to help clean up your job description, but
- 8:40you want your ad to tell your story.
- 8:45About practice and most importantly, the culture.
- 8:49So create that private landing page.
- 8:51It'll, they can then once they're there and they look at everything
- 8:55you have to offer, it links right to the rest of the website.
- 8:58Boom.
- 8:58Transparency.
- 9:00Let me look into the services they offer.
- 9:02What kind of technology is in this practice?
- 9:05That is something that I see so underutilized when it comes to hiring.
- 9:11Mm-hmm.
- 9:11Is, like you said, boasting, but be proud.
- 9:15Be proud of your practice.
- 9:16Mm-hmm.
- 9:16Be proud of who you are and what you've built and the the, yeah.
- 9:20The patient care that you provide to your community.
- 9:23Jen Steadman: Yeah.
- 9:23So there's, there's two things that I, I wrote down 'cause I
- 9:26wanted to make sure I said them.
- 9:27So I think for me, there's one difference that you and I have
- 9:31in regards to our philosophy on.
- 9:35Ads and putting the monetary compensation.
- 9:39I do not recommend putting compensation on there.
- 9:43I always have said, you know, if it's commission, if it's hygiene or if it
- 9:49is compensation based on experience and expertise or different things
- 9:54like that because there are people out there that will look at your ad.
- 10:01And go to their current employer and say, look at what they're offering.
- 10:07Or they'll come and they'll interview for you just to say that they interviewed
- 10:11with you because you were offering more money than where they are now.
- 10:16That's one thing that I found more recent in the last few years, and it's.
- 10:20I'll just say it's ugly.
- 10:21It's not, not a good thing to do.
- 10:23I highly encourage people.
- 10:25If you are not happy where you are, if you're looking for job, advancement,
- 10:29absolutely go on the interview.
- 10:31But just using it for that.
- 10:35Right.
- 10:36Obviously if you're gonna go, you're gonna find out what it is, but if you're just
- 10:39doing it for that, it's not a good look.
- 10:41I have seen that a lot more recently, I'll say, for people that are
- 10:44just looking that for the grass is greener which is really unfortunate.
- 10:49And the other thing, just to talk about what you had said
- 10:53about having it on the website so impactful, having that on there.
- 10:57And I've, um, was on a website recently.
- 11:00And right when I went to their homepage, it came up, there was
- 11:05a popup that said, we're hiring.
- 11:07And it said what positions they were hiring for.
- 11:10Love it.
- 11:10It's like, hallelujah.
- 11:13And when you clicked on it, it brought you to their landing page, but it came
- 11:17up the first time you went to their website, it came up, which was phenomenal.
- 11:21Phenomenal, phenomenal.
- 11:23And I think, look, when we're talking about boasting, I saw something on.
- 11:28Can't remember what it was on one of the social channels recently,
- 11:31that there is an artist out there.
- 11:34He had two women.
- 11:35He never looked at them physically.
- 11:37He sat back to back and he said, okay, I want you to describe yourself and as you
- 11:43describe yourself, I'm gonna draw you.
- 11:45Did you see this?
- 11:45Mm-hmm.
- 11:47You, we sent us each other.
- 11:48A lot of stuff on social, so I need to find this and send this to you.
- 11:52Man, if someone only saw our comments, ha.
- 11:54Yeah, our dms.
- 11:55Woo-hoo.
- 11:56So if he asked them to describe themselves, so he sat back to back
- 12:03and one of the women said, you know, my hair, my hair is shorter,
- 12:08but it's really kind of frizzy.
- 12:09Like I haven't been able to keep up with it and I'm tired, but you know, my
- 12:12eyes are blue and I kinda have wrinkles around my eyes like I'm aging and said
- 12:17all of these things about herself.
- 12:18Speaker 2: Yeah.
- 12:19Speaker: So he drew that picture.
- 12:22Then he had the other woman do the same exact thing, and then the two
- 12:26women met each other and they had a conversation and they chatted together.
- 12:30And then he switched.
- 12:32So he had one woman describe the other.
- 12:36And the amazing thing was the other woman had said that she was tired.
- 12:42Where the woman that she had just met said, she has a radiant smile and
- 12:46she's beautiful, and oh my gosh, I love her hair and it's curly, and said all
- 12:51of these amazing qualities, and then put the two pictures side by side.
- 12:55And he said, this is how you described yourself and this is
- 12:59how someone else described you.
- 13:01Dang.
- 13:01So sometimes it's just a point, right?
- 13:04Yeah.
- 13:04Sometimes it is a point of.
- 13:08Looking in the mirror or asking someone else, asking
- 13:11for support, asking your team.
- 13:14Don't try to do everything on your own.
- 13:16Ask the people that are around you or hire someone to help you with that.
- 13:20Look at those things and say, okay, what makes us great?
- 13:24And put that out there.
- 13:26That's how you're going to hire for the culture that you already
- 13:29have and the culture that you want.
- 13:33Savanah Carlson: I think our culture on our podcast is nothing short
- 13:38of entertaining and intellectual
- 13:41Chris Stone: and sometimes a little spicy.
- 13:48Savanah Carlson: The wizard.
- 13:50Love it.
- 13:50So on that note, I think we can, we can clock out for this one.
- 13:56Thanks for spending a few minutes with us on back in 10.
- 13:59Jen Steadman: If something made you laugh, nod or feel a little more
- 14:02human, share it with a friend and make sure that you're subscribed.
- 14:06Savanah Carlson: You can also follow us on Instagram at back in
- 14:0810 Pod for more behind the scenes updates and probably a little chaos.
- 14:14Jen Steadman: We're not here to have it all figured out.
- 14:16We are just here to tell you the things that we wish someone had told us
- 14:20Savanah Carlson: and remind you that leadership doesn't
- 14:22have to be perfect, just real.
- 14:26We'll be back in 10.
