- 0:00Hey everyone, welcome back to The Science of Leading.
- 0:02I'm Claire Monroe-and I'm here with my co-host and resident organizational
- 0:06wizard, Edwin Carrington.
- 0:06Today we're digging into a question that honestly
- 0:11just... never dies.
- 0:11Like-what actually works when you're hiring?
- 0:11Because I've
- 0:17definitely thought I knew the answer before-and,
- 0:20uh, turns out... I didn't.
- 0:20You're not alone,
- 0:23Claire.
- 0:24It's one of those questions that sparks a lot of strong opinions-most
- 0:28of them built on gut feel, not data.
- 0:28And that's where the trouble usually
- 0:32starts.
- 0:32Yeah.
- 0:34I mean, early in my career, I followed the "default script."Stacks of
- 0:38resumes, a few glowing reference calls,
- 0:40and then-ta-da-the infamous unstructured interview.
- 0:40And if someone made
- 0:44eye contact and had a firm handshake?
- 0:46I was sold.
- 0:46Then fast-forward a few months...
- 0:50and I'd be like, "Wait-how is this person totally lost in the role?"The
- 0:56halo effect is brutal.
- 0:56It is.
- 0:58But it's also still the norm.
- 0:58Most companies default to resumes,
- 1:04references, and open-ended interviews-because they feel comfortable.
- 1:08Familiar.
- 1:08But when you dig into the research... they just don't hold up.
- 1:08Unstructured
- 1:15interviews?
- 1:16Only predict performance about 14 percent of the time.
- 1:16Reference checks-closer
- 1:22to 7.
- 1:22And resumes?
- 1:25A shocking number-up to 75 percent-have misleading or padded info.
- 1:25But
- 1:31we keep using them because they feel like we're making smart decisions.
- 1:35Even when we're not.
- 1:35And there's that weird assumption,
- 1:38right?
- 1:38Like-if someone writes a slick resume or totally crushes the interview...
- 1:43they must be great at the actual job.
- 1:43But I've seen people nail every
- 1:47step of the hiring process-then completely stall out once they're hired.
- 1:47Exactly.
- 1:52What we're really measuring is presentation,
- 1:55not performance.
- 1:55And that opens the door to bias.
- 1:59You end up hiring people who look the part-on paper or in person-but
- 2:04not necessarily those who can do the part.
- 2:04It filters out anyone who doesn't
- 2:09fit the expected mold... even if they'd excel with the right opportunity.
- 2:09So
- 2:15you're not just gambling on the wrong signals-you're shutting out some
- 2:18amazing people in the process.
- 2:18That's a lose-lose situation.
- 2:18It is.
- 2:23It feels efficient-but the cost shows up later.
- 2:23Turnover,
- 2:28misalignment, underperformance...It all adds up.
- 2:28That's why the comfort
- 2:34of traditional hiring can be so misleading.
- 2:34It's fast upfront-but expensive
- 2:39in the long run.
- 2:39Alright-let's shift gears.
- 2:42Because this is getting a little bleak.
- 2:42What does work?
- 2:46I know there's a whole body of research around better predictors.
- 2:46There
- 2:50is-and the contrast is pretty dramatic.
- 2:50Take work sample tests-where you
- 2:56have candidates actually do a task from the job.
- 2:59That can predict performance with up to 85 percent accuracy.
- 2:59Structured
- 3:04interviews-where questions are consistent and responses are rated against
- 3:08a rubric?
- 3:09Around 57 percent.
- 3:09And cognitive or skills assessments?
- 3:14You're looking at about 65 percent.
- 3:14It's not even close.
- 3:14Okay but-when
- 3:20you say "work sample," are we talking like,
- 3:22a giant test?
- 3:22Because I think some people hear that and imagine... 200 questions
- 3:26and a scantron.
- 3:26Ha-no, not at all.
- 3:26A good work sample is just a mini version
- 3:31of the job.
- 3:31Say you're hiring a marketing analyst-you might give them a
- 3:35data set and ask for a short insights summary.
- 3:35If it's a frontline support
- 3:40role, maybe it's a mock customer scenario.
- 3:40I worked with a manufacturing
- 3:46company that switched to hands-on tests for machine operators-simple,
- 3:50role-specific tasks.
- 3:51Within a year, their turnover dropped by 20 percent.
- 3:51Whoa-20 percent?
- 3:57That's huge.
- 3:57And structured interviews-those are the ones where it's not
- 4:01just "so tell me about yourself," right?
- 4:02It's more like, "Walk me through a time you handled XYZ."Exactly.
- 4:02It's
- 4:08about consistency-everyone gets the same questions,
- 4:12and you judge answers against the same standard.
- 4:12It reduces bias,
- 4:16improves fairness, and gives you something defensible if decisions are
- 4:20ever challenged.
- 4:20And cognitive assessments?
- 4:23They're especially useful when you're hiring for potential-not just experience.
- 4:28They help you see how someone thinks and learns.
- 4:28Okay,
- 4:32okay-but we have to talk about AI.
- 4:32Last episode we went deep on automation-so
- 4:37I'm curious... is AI screening actually helpful?
- 4:41Or is it just another barrier between candidates and humans?
- 4:41It can help-if
- 4:46it's done right.
- 4:46AI screening can speed up shortlisting by 30 percent,
- 4:50and it can reduce certain types of bias-especially when it focuses on
- 4:55skills and behaviors instead of keywords or gut feel.
- 4:55But here's the risk:
- 5:00if your AI is trained on past hiring data full of bias... it just automates
- 5:05that bias faster.
- 5:05So you have to monitor it.
- 5:09Audit it.
- 5:09AI should assist-not replace-human judgment.
- 5:09So no magic wand.
- 5:09Just
- 5:17a really fast assistant who still needs oversight.
- 5:17Exactly.
- 5:17Used well,
- 5:21it saves time and adds structure.
- 5:21But the real gains come when you pair
- 5:26AI with solid assessments and structured interviews.
- 5:26That's when the whole
- 5:30system starts to work together.
- 5:30Okay-let's say someone's listening right
- 5:34now and they're like, "Yep.
- 5:35That's me.
- 5:36Time to rethink how we hire."Where do they even start?
- 5:36Start with what's
- 5:41most predictive.
- 5:41Build in assessments-work samples,
- 5:45role-relevant cognitive tools,
- 5:47even behavioral profiling.
- 5:47Then layer in structured interviews with clear
- 5:52scoring guides.
- 5:52Use automation to reduce admin burden,
- 5:56but keep humans in the loop.
- 5:56And finally,
- 5:59track your metrics: time to hire,
- 6:01retention, role fit.
- 6:03That's your learning loop.
- 6:03I love that idea of a loop.
- 6:03But be honest-how
- 6:09do you get an old-school hiring manager to even try this?
- 6:09Like,
- 6:13someone who swears they can "spot talent" in five minutes?
- 6:13You don't start
- 6:18by arguing-you start by testing.
- 6:18Run a pilot with one team.
- 6:23Show them the outcomes.
- 6:23Better retention,
- 6:26smoother onboarding, fewer regrets.
- 6:26When people see results-real ones-they
- 6:32become your biggest advocates.
- 6:32Science beats opinion when it's tied to
- 6:37ROI.
- 6:37That's the move.
- 6:37Don't fight the whole system.
- 6:41Just prove it works-one step at a time.
- 6:41So if you're listening and this
- 6:46all feels... big?
- 6:46Don't worry about a full overhaul.
- 6:46Pick one place to start.
- 6:52Maybe it's a work sample.
- 6:53Maybe it's just standardizing your next round of interview questions.
- 6:53Track
- 6:57what happens.
- 6:58Learn from it.
- 6:58And build from there.
- 6:58Exactly.
- 6:58You don't have to get it perfect-you
- 7:04just have to get it going.
- 7:04Over time,
- 7:07your hiring becomes sharper, fairer,
- 7:09and a lot less stressful for everyone involved.
- 7:09And hey-if you're wondering
- 7:14how to actually do this stuff?
- 7:14You can try OAD's behavioral assessments
- 7:18for free at o-a-d-dot-a-i.
- 7:18They're simple,
- 7:21fast, and give you a better sense of fit before someone even walks in
- 7:25the door.
- 7:25Which, like-why wouldn't you want that?
- 7:25Couldn't agree more.
- 7:25This
- 7:31is how you build teams that thrive-not just survive.
- 7:31And you don't have
- 7:35to guess your way there.
- 7:35Alright,
- 7:37that's a wrap on this episode.
- 7:37Edwin,
- 7:39thanks as always for keeping us grounded in the science.
- 7:39And to all our
- 7:42listeners-stick with us.
- 7:44We've got more smart people stuff coming.
- 7:44Edwin...Always a pleasure,
- 7:47Claire.
- 7:47And to our listeners-take care.
- 7:50Keep leading with intention.
- 7:51And with data.
- 7:51We'll see you next time.
