- 0:50- This is Laura Dirda with the Becker's Healthcare
- 0:53- podcast. I'm thrilled today to be joined by
- 0:55- Emily Jocacki,
- 0:56- president of Northwestern Medicine Del Norte Hospital. Emily,
- 0:59- it's a pleasure to have you on the
- 1:00- podcast today. Thank you, Laura. Great to be
- 1:02- here. Absolutely. Well, I'm excited for our conversation.
- 1:05- I know it's always so much fun to
- 1:06- catch up with you and really get a
- 1:08- sense of some of the things that you're
- 1:10- seeing in the industry, what you're doing at
- 1:11- Del Norte Hospital, and then how you're looking
- 1:13- at the future. But before we dive in,
- 1:15- can you give us just a quick,
- 1:17- background of of yourself and Del Norte Hospital?
- 1:21- Yes. Absolutely. So,
- 1:23- I've been in the Chicagoland
- 1:25- area for nearly twenty years
- 1:28- and just celebrated,
- 1:29- two years here out at Del Norte Hospital
- 1:31- in Geneva.
- 1:33- We've had a a really great, couple years
- 1:36- here, a wonderful leadership team,
- 1:39- a lot of really exciting changes and growth
- 1:42- and development,
- 1:43- And being a part of Northwestern Medicine has
- 1:45- just been an absolute gift.
- 1:47- We're
- 1:48- constantly,
- 1:49- being challenged to raise the bar, working around
- 1:53- just wonderful great leaders
- 1:55- with, you know, some of the toughest,
- 1:57- problems and questions
- 1:59- that we are faced with right now. And,
- 2:01- it's it's been a lot of fun, and
- 2:03- I just feel grateful to be here every
- 2:05- day.
- 2:06- Oh, it's the best situation, right, is, you
- 2:08- know, being at a place, like Northwestern, which
- 2:10- has such a great culture and a
- 2:14- industry that is so meaningful to work in.
- 2:16- So, I love that. And, you know, let's
- 2:18- start off with give us a quick state
- 2:20- of the union. What's gone well this year,
- 2:22- and what are you focused on for the
- 2:23- rest of 2026?
- 2:26- Yeah. It's,
- 2:27- pretty ironic,
- 2:29- Laura, that we're meeting today, August 31, as
- 2:33- Northwestern Medicine starts their new fiscal year tomorrow,
- 2:37- September 1. We're on a September through August
- 2:40- fiscal year. So
- 2:42- today is a day of a lot of
- 2:43- celebration for us. I actually asked our leaders
- 2:46- to look back and
- 2:47- think of one thing they're proud of that
- 2:49- they led or that they did in FY
- 2:52- '26, fiscal year twenty six. I can tell
- 2:55- you a lot of the things I'm proud
- 2:56- of.
- 2:57- We saw a tremendous growth here at Del
- 2:59- Norte, more more growth than we had budgeted,
- 3:03- which is just a testament to our teams
- 3:05- being able to,
- 3:07- meet the access challenges that we're faced with
- 3:09- every single day,
- 3:10- growth in a lot of,
- 3:12- our elective
- 3:13- areas, imaging,
- 3:16- some of our key procedural areas, surgery, and
- 3:18- in our ambulatory
- 3:20- footprint.
- 3:22- Some other things that I'm really proud of,
- 3:23- we had just an excellent,
- 3:26- quality performance this year. The bar was set
- 3:29- really high for us this year,
- 3:31- but in kind of all of our key
- 3:33- metrics,
- 3:35- including our inpatient quality composite, our infection rate,
- 3:39- we're we just had another really, really strong
- 3:41- year and very, very proud of that work.
- 3:44- Other things I'm proud of, this was a
- 3:46- strong recruitment year for us, both on
- 3:49- the employee
- 3:50- as well as the physician,
- 3:52- side. So we are welcoming a lot of
- 3:54- new faces and a lot of new leaders
- 3:56- and new physicians to Telenor,
- 3:59- as we speak as well as,
- 4:01- this fall. So we're we're really excited about
- 4:03- that.
- 4:04- Lastly,
- 4:06- we spent a lot of time talking about
- 4:07- engagement
- 4:08- this year, patient experience
- 4:10- and engagement,
- 4:11- and making sure that we're giving, our patients
- 4:15- a a best in class experience when and
- 4:17- where we can. So there is a lot
- 4:19- to celebrate, in fiscal year twenty six for
- 4:21- us. I said we're not talking about fiscal
- 4:24- year twenty seven until tomorrow,
- 4:26- but we will,
- 4:28- jump into that conversation,
- 4:30- ready and and excited for the year ahead.
- 4:33- That's amazing to hear. And, you know, I
- 4:34- love, the fact that you've had so much
- 4:36- success and really grown more than you anticipated
- 4:39- and then adding new team members and having
- 4:42- an opportunity to expand
- 4:44- your,
- 4:46- footprint within the services you provide as well
- 4:48- as the inventory. So that's that's really great.
- 4:51- What do you attribute that type of success
- 4:54- to? I I know so many organizations wish
- 4:56- they were in your position where they were
- 4:57- able to see, even more growth than anticipated.
- 5:00- So how do you build a team that
- 5:02- just goes after the right things and is
- 5:04- focused and is hitting their goals?
- 5:07- You know, it's a great question, and I
- 5:09- feel like it's such a cliche to say,
- 5:11- but it really is about building a culture
- 5:13- of leaders
- 5:15- who just wanna be best in class. There's
- 5:17- a the NM kind of phrase is about
- 5:20- being better. How can we be better today
- 5:23- and be better tomorrow? And
- 5:25- a huge part of what that means to
- 5:27- us here is making sure that we can
- 5:29- provide access to the our patients when they
- 5:32- need it. I can tell you we can't
- 5:34- do it every single day, but we try
- 5:36- every single day. And I think that spirit
- 5:38- of
- 5:39- trying to make sure that we're looking at
- 5:41- our hours of operation, we're looking at our
- 5:44- days of the week, we're seeing how we
- 5:46- can staff kind of the expansion,
- 5:49- and help kind of
- 5:51- manage the growth that is around us.
- 5:53- The spirit that's that's the spirit our leaders
- 5:56- operate within, and I'm just really proud to
- 5:59- say that they've embodied it and they're delivering
- 6:01- on it. It's not easy and it's not
- 6:04- every single time, but we talk about it
- 6:06- a lot. And it's you can kind of
- 6:07- feel it in the culture here.
- 6:10- That's great to hear and and really cool
- 6:12- that you've been able to build that within
- 6:13- your teams. Now looking ahead, I know there
- 6:17- are, challenges and opportunities. So first, could you
- 6:20- tell us about some of the headwinds that
- 6:22- you're keeping your eyes on and preparing for?
- 6:25- Absolutely. And I will tell you this growth
- 6:28- comes with some pretty significant headwinds.
- 6:31- In the state of Illinois,
- 6:33- especially, like any other community has their challenges,
- 6:36- Illinois,
- 6:38- Illinois, they're not unique to just us,
- 6:40- but the external environment has been quite challenging.
- 6:44- We are
- 6:45- with the federal coverage changes
- 6:47- that have come into place,
- 6:49- and the redetermination
- 6:51- processes for,
- 6:53- patients in Illinois who
- 6:55- used to qualify for Medicaid,
- 6:58- many are not,
- 6:59- reenrolling or able to reenroll into those Medicaid
- 7:02- plans. And so we're seeing a so while
- 7:04- we're seeing growth, as we look at the
- 7:06- mix of the patients we're serving,
- 7:08- Many of our Medicaid patients
- 7:10- are flipping to self pay or charity care.
- 7:15- We've also seen a shift.
- 7:17- We saw 1% shift so far this fiscal
- 7:20- year
- 7:21- in,
- 7:22- commercial patients,
- 7:24- moving to Medicare.
- 7:25- So this is a pretty significant change in
- 7:27- our portfolio
- 7:28- of,
- 7:29- our our patient portfolio, and we're seeing more
- 7:32- government payers, more charity care and self pay.
- 7:35- So while I just talked about all that
- 7:37- really exciting growth,
- 7:39- we're, as a leadership team, really trying to
- 7:41- think about,
- 7:43- smart growth and how we can be growing
- 7:45- in areas that,
- 7:47- allow us to continue to invest into our
- 7:49- mission and to our campus
- 7:51- while meeting the needs of our patients.
- 7:53- So that headwind is truly,
- 7:56- external. That's kind of the the biggest one
- 7:58- we're talking about right now.
- 8:00- That makes a lot of sense, and I
- 8:01- think, you know, in some ways mirrors what
- 8:03- a lot of executive teams are talking about
- 8:06- across the country, especially thinking about,
- 8:09- those coverage changes, the redeterminations,
- 8:11- and more. And, you know, when you look
- 8:13- at the potential,
- 8:15- changes there and and how the payer mix
- 8:17- shifts, what types of
- 8:19- spaces are you focused on on investing in
- 8:22- and and making sure that,
- 8:24- you know, you've got a sustainable
- 8:26- outlook in the future? I I'm curious how
- 8:28- do those conversations go and and if there's
- 8:30- anything you can share about what you're looking
- 8:32- at, you know, as a result of some
- 8:34- of these changes.
- 8:35- Yeah. Absolutely. I I
- 8:38- talked to many of my colleagues. We're we're
- 8:40- all having similar conversations,
- 8:42- and you really have to find an approach
- 8:44- that works that's authentic to you and to
- 8:46- your team and meets kind of the mission
- 8:48- and goals of your organization.
- 8:50- For us,
- 8:52- efficiency became comes the name of our game.
- 8:54- We're looking at everything within our span of
- 8:56- control,
- 8:58- whether it be our productivity,
- 9:01- our our vacancy rates, everything,
- 9:04- our staffing,
- 9:06- everything that we can do to make sure
- 9:08- that we're efficient
- 9:09- and using our resources the best we can
- 9:12- without, you know, even spilling over into some
- 9:14- of that premium pay and that crisis pay.
- 9:18- We're we're really scrutinizing that as much as
- 9:20- we possibly can to ensure we're both staffed
- 9:23- appropriately,
- 9:25- and making sure that we're, like I said,
- 9:28- accommodating that growth as it starts to happen.
- 9:31- We're also, as a leadership team, starting to
- 9:34- look at our business a little bit different,
- 9:35- Laura.
- 9:36- I think there's an opportunity for all of
- 9:38- us to say we can't be everything to
- 9:40- everybody.
- 9:42- So as we start to look at profitability,
- 9:45- are there spaces we need to double down
- 9:47- on? Are there spaces we need to talk
- 9:49- to other system partners about maybe where and
- 9:52- when we partner? Those are tough conversations, but,
- 9:55- you know, in a large system, certainly ones
- 9:57- that warranted to be had.
- 9:59- That's really helpful to understand. And, you know,
- 10:01- certainly,
- 10:03- sobering to think about that reality, but at
- 10:05- the same time too, knowing, you you know,
- 10:07- there are places where you can double down
- 10:09- on and and,
- 10:11- and different ways to think about how you
- 10:13- can still provide services or or continue to
- 10:15- serve the community in a meaningful way. And
- 10:17- to that point, where are the growth spaces
- 10:19- that you're thinking about for the next two
- 10:21- to three years or so?
- 10:23- Yeah.
- 10:24- We're looking largely into
- 10:26- the parts of our business
- 10:28- that are elected, where there are patients who
- 10:30- have choice.
- 10:31- So things like imaging,
- 10:33- our ambulatory
- 10:35- and our surgery portfolios, our interventional platform.
- 10:39- We're we're seeing a really significant growth in
- 10:41- our cancer center and all the the support
- 10:44- and wraparound services that are part of our
- 10:46- cancer programs.
- 10:47- These are places where patients
- 10:50- shop and they make choices, and we wanna
- 10:52- ensure that our patients have the best experience,
- 10:56- and choose us when and where they can
- 10:58- and that we have the space to accommodate
- 11:00- our patients when and where we can. The
- 11:02- doors are always open here at Del Norte,
- 11:05- and we and we wanna make sure we're
- 11:06- treating the needs of all of our community,
- 11:08- and we're doing that in sync with our
- 11:11- system partners,
- 11:13- as well across Northwestern.
- 11:15- But I would say as we're really trying
- 11:16- to think about smart growth, it's in some
- 11:18- of those key areas,
- 11:20- and it's really driven largely by some of
- 11:23- that outpatient front door,
- 11:25- patients with choice.
- 11:27- That makes a lot of sense, and it's
- 11:29- helpful to understand, you know, where those,
- 11:31- spaces are. And I think especially when you
- 11:33- look at elective services in in the ambulatory
- 11:36- as well as surgery,
- 11:38- that you know, it takes some intentional planning
- 11:40- and and,
- 11:42- really knowing, you know, what the patient space
- 11:44- is gonna be and then thinking through how
- 11:45- that,
- 11:46- changes, you know, the the way you're looking
- 11:49- at the,
- 11:50- journey in the entire enterprise. So, it's very
- 11:53- interesting to have that kind of outlook and,
- 11:56- seeing growth opportunities in those spaces.
- 11:59- Mhmm. You know, we're also trying to partner,
- 12:02- with our leaders,
- 12:04- our our clinical leaders, our physician leaders.
- 12:07- Many of them have ideas and new procedures
- 12:10- or programs,
- 12:12- things that they've seen, and with whether it
- 12:15- be through their training or their conferences.
- 12:17- Is there something that they're seeing that we
- 12:20- could be doing that we're not? Try to
- 12:22- bring their voice forward. Say, you know, I
- 12:24- saw this new procedure that if we had
- 12:26- this piece of equipment or this thing,
- 12:28- as long as it's not cost prohibitive,
- 12:31- making sure that we're bringing those ideas forward
- 12:34- as potential growth opportunities as well.
- 12:37- That's incredible to hear and definitely a great
- 12:39- partnership to have with those clinical colleagues and
- 12:42- leaders across the board. And when you're thinking
- 12:45- about leadership, I'm curious, who do you admire
- 12:47- as a leader really from any industry and
- 12:49- why?
- 12:51- So for me, that's a very tough question,
- 12:53- Laura. I I pull from a lot of
- 12:56- different resources, and I don't know
- 12:59- if I could identify just one.
- 13:01- But I would tell here's what I look
- 13:03- for.
- 13:04- I look for inspiration
- 13:06- and leaders
- 13:07- in any industry who exhibit
- 13:10- resilience,
- 13:11- who can build culture and culture that,
- 13:15- moves people to action.
- 13:17- I'm really inspired by people and admire people
- 13:20- who take the time to develop their leaders
- 13:22- and put them first.
- 13:25- Anyone who's worked with me knows I draw
- 13:27- a lot of examples from sports.
- 13:29- I think that sometimes in health care, we
- 13:30- have to get out of our own head
- 13:32- as to why something works and one doesn't.
- 13:34- And what I love about sports is that
- 13:36- there's just so many of those resilience culture,
- 13:40- leadership development
- 13:41- stories out there.
- 13:43- Someone that I I follow a lot
- 13:46- is a long distance track coach. His name
- 13:48- is Steve Magnus. He's written a few books,
- 13:51- and one of them that I love is
- 13:53- called Do Hard Things.
- 13:55- And if you've ever I don't like to
- 13:57- run, to be very clear, but if you've
- 13:59- ever tried to do some distance running,
- 14:02- it quickly becomes a mental game more than
- 14:04- a physical one. And you talk about how
- 14:06- you start to
- 14:08- really,
- 14:09- identify who you become when you start to
- 14:11- do these hard things. And I I like
- 14:13- to translate that into health care because
- 14:16- these are hard things, and there's not easy
- 14:18- answers, and they're not obvious. But sometimes you
- 14:21- just have to put one foot in front
- 14:23- of the other. You just have to kind
- 14:24- of face that fear,
- 14:26- ask people around you for help.
- 14:29- When I'm looking for that leadership inspiration, I'm
- 14:31- usually looking for those kinds of stories of,
- 14:34- you know, how do you answer a really
- 14:36- tough question that doesn't have a clear answer,
- 14:39- but you know it's gonna be hard, but
- 14:41- there's discipline to doing hard things.
- 14:44- Those are those are usually the things they
- 14:45- start to lean into.
- 14:47- I love it. Emily, thank you so much
- 14:49- for joining us on the podcast today. This
- 14:51- has been a really fun conversation and and,
- 14:54- thoughtful. I appreciate your candidness when you're talking
- 14:56- about where you're headed and and some of
- 14:58- the things you're are challenging.
- 15:00- And at the same time, you know,
- 15:02- very, very much relate to, your leadership advice
- 15:05- and then thinking through, you know, what that
- 15:07- resilience will look like in in the future.
- 15:09- So I'm excited for,
- 15:11- what's to come and look forward to seeing
- 15:13- you as well at our CEO CFO roundtable.
- 15:15- I know you'll be speaking on a panel
- 15:16- in November, so I'll be excited to catch
- 15:19- up with you there.
- 15:20- Wonderful. Thank you so much, Laura.
