Planning for Lean Seasons - Episode 20 · Profit and Principle

• 0:00
SPEAKER_00: There is a sentence in the book of Proverbs that Solomon directed at the sluggard, that person who is lazy, the one who avoids the hard thing, the one who sleeps when he should be working.
• 0:13
SPEAKER_00: And that sentence is this go to the ant, O sluggard, and consider her ways and be wise.
• 0:21
SPEAKER_00: I want to start there today, but I don't want to start there with the assumption that everyone listening is a sluggard.
• 0:27
SPEAKER_00: In fact, most of you are not.
• 0:30
SPEAKER_00: You've worked hard, you've built something, and the criticism Solomon is offering the lazy person does not straightforwardly apply to you.
• 0:39
SPEAKER_00: What I do want to take from the ant is the specific wisdom Solomon identifies in her.
• 0:46
  SPEAKER_00: She has no overseer.
• 0:48
SPEAKER_00: No one is warning her that winter is coming.
• 0:51
SPEAKER_00: No one is holding her accountable to prepare.
• 0:54
SPEAKER_00: And yet she does it.
• 0:57
SPEAKER_00: Quiet, consistently, without the fanfare, in the seasons when the work of gathering is the easiest, she gathers.
• 1:05
SPEAKER_00: Because the ant understands something about the nature of seasons that the sluggard has either missed or ignored.
• 1:12
SPEAKER_00: The lean season arrives whether you prepared for it or not.
• 1:18
SPEAKER_00: This is episode 20, the final episode in our stewardship and finances block.
• 1:24
SPEAKER_00: We spent episode 19 talking about what to do when business is booming, the disciplines of remembrance, the countercyclical reserve, and the Joseph number.
• 1:36
SPEAKER_00: Today we're on the other side of that conversation.
• 1:40
SPEAKER_00: Today is about the lean season itself, how to prepare before it arrives if you haven't, how to navigate it wisely if you're in it now, and what the leader who comes through it intact looks like on the other side.
• 1:55
SPEAKER_00: This episode is for two kinds of listeners.
• 1:58
SPEAKER_00: The first is the leader who is in a stable or strong season and wants to know how to build the kind of financial foundation that makes the inevitable contraction survivable.
• 2:09
SPEAKER_00: The second, and I want to be direct about this, is the leader who is already in a lean season, who may or may not have built the reserves, and who needs something more than advice about what they should have done differently.
• 2:23
  SPEAKER_00: Both listeners matter.
• 2:26
SPEAKER_00: This teaching is for both of you.
• 2:28
SPEAKER_00: I'm Daryl, this is Prophet and Principal.
• 2:31
SPEAKER_00: I want to go over three passages today and provide two specific practices for navigating and preparing for the lean season with the wisdom that Scripture makes available.
• 2:43
SPEAKER_00: So let's talk about why this matters in business.
• 2:47
SPEAKER_00: I want to describe what a lean season actually does to a business.
• 2:51
SPEAKER_00: Not in the dramatic version of collapse, but in the slower and more common version that most experienced leaders have lived through at least once.
• 3:01
SPEAKER_00: The first thing a lean season does is compress your options.
• 3:05
SPEAKER_00: The business with healthy reserves in a contraction has a choice.
• 3:09
SPEAKER_00: It can maintain its team while competitors lay off theirs, which means it emerges from the lean season with its talent intact and a recruiting advantage when growth returns.
• 3:22
SPEAKER_00: It can invest counter-cyclically in marketing, in product development, and in relationships when everyone else is pulling back, which is exactly when that investment is cheapest and most effective.
• 3:35
SPEAKER_00: It can be patient with client relationships that are under stress rather than making desperate decisions driven by cash pressure.
• 3:44
SPEAKER_00: The reserve is not just safety, it's optionality.
• 3:48
SPEAKER_00: And optionality in a lean season is the difference between playing offense and playing survival.
• 3:56
SPEAKER_00: The business without reserves has none of those choices.
• 4:01
SPEAKER_00: Every decision in a lean season without a reserve is a forced decision.
• 4:06
SPEAKER_00: It's made under pressure, under a compressed timeline, with fewer alternatives than would exist if the preparation had been made.
• 4:16
SPEAKER_00: Forced decisions in business are almost always worse than chosen ones.
• 4:21
SPEAKER_00: The layoffs that come from necessity rather than strategy leave deeper scars.
• 4:27
SPEAKER_00: The client concessions made from desperation rather than judgment compromise margins that take years to rebuild.
• 4:35
SPEAKER_00: The debt taken on to survive a contraction that could have been absorbed through reserves carries a cost that outlasts the lien season by a long time.
• 4:45
SPEAKER_00: The second thing a lien season does is reveal what the business is actually built on.
• 4:51
SPEAKER_00: Comfortable seasons can sustain a lot of organizational dysfunction, things like unclear roles, poor processes, and the wrong people in the wrong seats, because there's enough margin to absorb the cost.
• 5:05
SPEAKER_00: When revenue contracts, that margin disappears, and everything the margin was hiding becomes visible.
• 5:13
SPEAKER_00: The lean season is diagnostic in the ways the peak season never is.
• 5:19
SPEAKER_00: What it reveals is not always what the leader wants to see, but what it reveals is always what the leader needs to see.
• 5:28
SPEAKER_00: These two realities, the compression of options and the exposure of foundations, are why Scripture takes preparation for a lean season seriously, not as pessimism, but as wisdom.
• 5:43
SPEAKER_00: So let's see what Scripture says about this.
• 5:46
SPEAKER_00: Again, we're going to return to Proverbs chapter 6, verses 6 through 8.
• 5:51
SPEAKER_00: It says, Go to the ant, O sluggard, consider her ways and be wise.
• 5:56
SPEAKER_00: Without having any chief, officer, or ruler, she prepares her bread in summer and gathers her food in harvest.
• 6:05
SPEAKER_00: Solomon is speaking to the person who is avoiding the difficult work of preparation.
• 6:10
SPEAKER_00: But the content of the lesson, what wisdom actually looks like in practice, well, this is worth examining carefully, regardless of whether the avoidance charge applies to you.
• 6:23
SPEAKER_00: The ant's wisdom is not that she works harder than everyone else, it's that she works at the right time and for the right reason.
• 6:31
SPEAKER_00: She prepares her bread in summer, when food is abundant, when the gathering is easy.
• 6:38
SPEAKER_00: She gathers the harvest when the fields are full and the opportunity to accumulate is real.
• 6:45
SPEAKER_00: She does the work of preparation when the preparation is possible, not when it's urgent.
• 6:51
SPEAKER_00: Because by the time the preparation becomes urgent, it's very often too late.
• 6:57
SPEAKER_00: The Hebrew word translated prepares means to establish or to make something ready.
• 7:04
SPEAKER_00: This is not casual accumulation, it is deliberate structural preparation.
• 7:10
SPEAKER_00: The ant is not accidentally building reserves.
• 7:14
SPEAKER_00: She is making something firm and stable against the season she cannot yet feel, but knows with certainty is coming.
• 7:22
SPEAKER_00: The most striking detail Solomon offers is this.
• 8:17
SPEAKER_00: Okay, and this is Joseph speaking, and he says this now therefore let Pharaoh select a discerning and wise man and set him over the land of Egypt, and let him gather all the food of these good years that are coming, and store up the grain under authority of Pharaoh for food in the cities, and let them keep it.
• 8:37
SPEAKER_00: That food shall be a reserve for the land against the seven years of famine that are to occur in the land of Egypt, so that the land may not perish through the famine.
• 8:48
SPEAKER_00: We looked at this passage in Episode 19 from Joseph's position as the interpreter of the dream.
• 8:55
SPEAKER_00: He was a counselor giving a plan during abundance.
• 8:59
SPEAKER_00: And I'm coming back to it today from a different angle.
• 9:02
SPEAKER_00: What did the lean season actually look like for the people who had prepared versus those who had not?
• 9:09
SPEAKER_00: Genesis 41 and 42 give us the picture.
• 9:12
SPEAKER_00: When the famine arrived, and Joseph said it would, precisely when he said it would, Egypt had food because Egypt had prepared.
• 9:21
SPEAKER_00: Every surrounding nation did not.
• 9:24
SPEAKER_00: The text says all the earth came to Egypt to buy grain, because the famine was severe across the known world.
• 9:32
SPEAKER_00: People who had experienced the same seven years of plenty as Egypt had not stored a single sheaf.
• 9:39
SPEAKER_00: Egypt became the source of provision for nations that had squandered their abundance.
• 9:44
SPEAKER_00: The Hebrew phrase Joseph uses for reserves carries the meaning of something stored up under guard.
• 9:52
SPEAKER_00: This was something held in trust against a future need.
• 9:56
SPEAKER_00: It's not an emergency fund that gets raided when things get tight.
• 10:00
SPEAKER_00: It is a protected allocation whose entire purpose is the lean season.
• 10:06
SPEAKER_00: Joseph builds the reserve during abundance, yes.
• 10:09
SPEAKER_00: But what makes it a reserve is not that it's touched during the fat years, it is guarded until the lean ones.
• 10:18
SPEAKER_00: For the business leader, the discipline of reserve is not just accumulation, it's protection.
• 10:24
SPEAKER_00: The leader who builds a reserve and then deploys it the moment a growth opportunity appears has not built a lean season fund.
• 10:32
SPEAKER_00: They have built a growth fund with a different name.
• 10:35
SPEAKER_00: The reserve that will actually protect your team and a contraction is one that is committed to the purpose and held there, guarded, like Joseph's storehouses, regardless of what comes before the lean season arrives.
• 10:51
SPEAKER_00: And let's take a look next at Proverbs chapter 21, verse 20.
• 10:56
SPEAKER_00: Says this precious treasure and oil are in a wise man's dwelling, but a foolish man devours it.
• 11:05
SPEAKER_00: This is the simplest and possibly most direct statement in Scripture about the financial difference between wisdom and foolishness.
• 11:13
SPEAKER_00: It is a single sentence portrait of two people.
• 11:18
SPEAKER_00: The wise man has precious treasure and oil in his house.
• 11:22
SPEAKER_00: He has accumulated, he is held back from consuming everything that he produces.
• 11:27
SPEAKER_00: But notice the foolish man, he devours it.
• 11:31
SPEAKER_00: The Hebrew word here means that he swallows it up, he leaves nothing.
• 11:38
SPEAKER_00: And this describes not just extravagance, but the complete absence of margin.
• 11:44
SPEAKER_00: Every good season gets fully spent, every surplus gets absorbed into lifestyle or expansion or consumption.
• 11:51
SPEAKER_00: And when the lean season arrives, as it does for the wise and the foolish alike, the foolish man has nothing to draw on.
• 12:00
SPEAKER_00: Not because he earned less than the wise man, but because he kept less.
• 12:05
SPEAKER_00: The oil in this proverb is worth noting specifically.
• 12:08
SPEAKER_00: Oil in the ancient world was not a luxury.
• 12:12
SPEAKER_00: It was a basic operating resource.
• 12:14
SPEAKER_00: It fueled lamps, it preserved food, it was used for medical purposes, and it was a standard of economic value.
• 12:23
SPEAKER_00: The wise man keeping oil in reserve is not hoarding, he is maintaining the operational capacity to function when supply is disrupted.
• 12:32
SPEAKER_00: For the business leader, the equivalent is the operating reserve, the cash that maintains your ability to function when revenue contracts.
• 12:42
SPEAKER_00: Not a wealth accumulation goal, but a functional necessity that the foolish man consistently fails to build because everything available gets consumed in the good season.
• 12:54
SPEAKER_00: Solomon doesn't condemn the foolish man with anger.
• 12:57
SPEAKER_00: He describes him with something closer to sadness.
• 13:00
SPEAKER_00: The pattern is predictable, the outcome is avoidable.
• 13:05
SPEAKER_00: And the only difference between the two households is what the wise man chose to do with the same abundance that the foolish man had.
• 13:13
SPEAKER_00: I want to give you two pictures that sit right next to each other.
• 13:18
SPEAKER_00: The business that enters a lean season prepared and the one that doesn't.
• 13:23
SPEAKER_00: Not as a dramatic contrast, but as a realistic one.
• 13:27
SPEAKER_00: Two construction service companies, I'll call the founders Beth and Ray, they had both built solid businesses over 15 years.
• 13:36
SPEAKER_00: They had the same regional market, similar project profiles, and comparable revenue.
• 13:41
SPEAKER_00: Both experienced a significant market contraction when commercial construction slowed sharply across their region.
• 13:49
SPEAKER_00: The timing was identical, but the preparation was not.
• 13:53
SPEAKER_00: Ray had run his company lean and aggressive.
• 13:56
SPEAKER_00: Every good year he reinvested deeply.
• 13:59
SPEAKER_00: He purchased new equipment, expanded crews, got a larger yard, an operations manager he'd always wanted to hire.
• 14:08
SPEAKER_00: His overhead had grown proportionately with his revenue and his reserve was minimal, four to six weeks of operating expenses, which he privately thought was prudent.
• 14:18
SPEAKER_00: When the contraction hit, he had 45 days before he was making payroll on a line of credit.
• 14:24
SPEAKER_00: He held his team together for three months and then made cuts.
• 14:29
SPEAKER_00: The morale lasted longer than the lean season.
• 14:32
SPEAKER_00: Several of his best people left before the market recovered, and he spent the first 18 months of the new cycle rebuilding a team rather than building projects.
• 14:43
SPEAKER_00: Beth made a decision eight years earlier.
• 14:46
SPEAKER_00: When a mentor asked her a question she couldn't immediately answer, which was this if your revenue dropped 40% for a year, how long could you operate without cutting staff?
• 14:58
SPEAKER_00: Well, she didn't know, but she found out.
• 15:01
SPEAKER_00: The answer was 11 weeks.
• 15:04
SPEAKER_00: She committed then to building toward a 12-month operating reserve, and she'd reached nine months by the time the contraction arrived.
• 15:12
SPEAKER_00: She made no layoffs, she used the lien season to train her team to refine her processes and to maintain relationships with clients who are pausing projects.
• 15:23
SPEAKER_00: When the market turned, she was ready before her competitors were.
• 15:27
SPEAKER_00: She picked up two of Ray's best project managers on the way up.
• 15:32
SPEAKER_00: The preparation happened eight years before it was needed.
• 15:35
SPEAKER_00: This is exactly when it needed to happen.
• 15:40
SPEAKER_00: So what can you do?
• 15:41
SPEAKER_00: Well, there are two practices I want to give you.
• 15:44
SPEAKER_00: One for the leader who has time to prepare, and one for the leader who is already in the lean season.
• 15:51
SPEAKER_00: If you're not in the lean season now, answer Beth's mentor's question.
• 15:57
SPEAKER_00: If your revenue dropped 40% for 12 months, how long could you operate without cutting staff?
• 16:03
SPEAKER_00: If you don't know, find out the answer this week.
• 16:06
SPEAKER_00: Do the math on your current monthly operating costs.
• 16:10
SPEAKER_00: Look at your cash reserves, and the gap between what you have and what a 12-month operating buffer would require.
• 16:18
SPEAKER_00: Most business owners who do this exercise for the first time are surprised by the result.
• 16:24
SPEAKER_00: The gap between where they are and where the ant would be is most always larger than they expected.
• 16:31
SPEAKER_00: That gap is not a verdict on their character, it is a fact about their current position and a starting point for a plan.
• 16:39
SPEAKER_00: What is the monthly contribution toward reserve that would close the gap in three years?
• 16:44
SPEAKER_00: What about in five years?
• 16:46
  SPEAKER_00: Set that number.
• 16:48
SPEAKER_00: Automate it if you can, and treat it with the same discipline as any fixed operating cost, because that's what it is.
• 16:57
SPEAKER_00: A self-directed, unglamorous, essential contribution to the structural health of your business that no external voice will require of you, and when one day you will be grateful that you made.
• 17:11
SPEAKER_00: Now, let me speak to another group of people, those who are already in a lean season.
• 17:16
SPEAKER_00: I want you to make a triage plan with clear priorities.
• 17:20
  SPEAKER_00: Okay.
• 17:21
SPEAKER_00: The preparation conversation here is secondary.
• 17:25
SPEAKER_00: The immediate need is a clear-eyed plan for navigating what is already here.
• 17:31
SPEAKER_00: Here's a simple framework drawn from the principles of this block.
• 17:36
  SPEAKER_00: Protect people first.
• 17:39
SPEAKER_00: The team is the asset that takes the longest to rebuild and costs the most to replace.
• 17:45
SPEAKER_00: Before you cut people, cut everything else.
• 17:48
SPEAKER_00: Discretionary spending, vendor contracts that can be renegotiated, owner distributions, anything that is not producing revenue or protecting the relationships that will.
• 18:00
SPEAKER_00: People should be the last cut, not the first.
• 18:04
SPEAKER_00: Also, be honest about the timeline.
• 18:06
SPEAKER_00: How long can you sustain current operations at current revenue levels?
• 18:12
SPEAKER_00: Name a specific number of months.
• 18:14
  SPEAKER_00: Not approximately, but specifically.
• 18:18
SPEAKER_00: The leader who knows they have six months has a fundamentally different posture than the one operating with vague anxiety.
• 18:26
  SPEAKER_00: Specificity produces better decisions.
• 18:29
SPEAKER_00: And finally, then communicate with your team early and clearly.
• 18:42
SPEAKER_00: People can handle difficult news.
• 18:44
SPEAKER_00: What they cannot handle, what produces the departure of the people that you most need to keep, is the sense that they are not trusted with the reality of the situation.
• 18:55
SPEAKER_00: Tell your team what is true.
• 18:57
SPEAKER_00: Tell them what the plan is and what you're asking of them.
• 19:02
SPEAKER_00: The leaders whose teams hold together in lean seasons are almost always the ones who told the truth early.
• 19:09
SPEAKER_00: This is the final episode of the Stewardship and Finances block, and I want to close it with something that I've been building towards since episode 14.
• 19:19
SPEAKER_00: Stewardship is not primarily about money.
• 19:23
SPEAKER_00: It is about what kind of person you are when you handle it.
• 19:27
SPEAKER_00: The episodes in this block have addressed cash flow discipline, debt, generosity, fair compensation, the management of abundance, and now the preparation for and navigation of lean seasons.
• 19:42
SPEAKER_00: Every one of those topics is, at its root, a character question, not just a financial one.
• 19:50
SPEAKER_00: The ant doesn't prepare because she's afraid.
• 19:53
SPEAKER_00: She prepares because she understands how seasons work and has discipline to act on that understanding before urgency makes her.
• 20:02
SPEAKER_00: The wise man in Proverbs 21 has treasure and oil in his dwelling, not because he is wealthy, but because he is the kind of person who keeps some of what comes to his hands rather than consuming it all.
• 20:15
SPEAKER_00: Joseph builds the storehouses not because he has an MBA, he builds them because he has wisdom, because he can see further than the present season, and because he takes the stewardship of what he has been entrusted with, with exactly the seriousness it deserves.
• 20:32
  SPEAKER_00: Those are character descriptions.
• 20:35
SPEAKER_00: And the good news, the genuinely encouraging news, is that character can be built.
• 20:41
SPEAKER_00: The leader who has not been the ant can decide today to become the ant.
• 20:46
SPEAKER_00: The leader in the lean season right now, with no reserve, facing a painful set of decisions, that leader is not condemned by the passages in this episode.
• 20:57
SPEAKER_00: They are invited by them.
• 20:59
SPEAKER_00: The invitation is to become the kind of steward from this day forward whose business your team can count on, whose reserve will be there when your people need it most, whose preparation will outlast the season that inspired it.
• 21:14
  SPEAKER_00: This is not a destination, it's a direction.
• 21:18
SPEAKER_00: Point yourself in it today.
• 21:20
SPEAKER_00: Let me pray for you.
• 21:22
SPEAKER_00: Father, I pray for every leader listening right now who is in a lean season, who is making hard decisions, watching reserves deplete, trying to hold their team together and keep their clients confident and maintain their own composure while everything else feels compressed.
• 21:41
  SPEAKER_00: Give them clarity.
• 21:43
SPEAKER_00: Give them the specific wisdom of Joseph and the patient, unglamorous discipline of the ant.
• 21:49
SPEAKER_00: Protect them from decisions made in panic rather than in wisdom.
• 21:54
SPEAKER_00: And for the leader preparing for the lean season before they arrive, give them the self-directed discipline to do the work of preparation now, without an overseer to require it of them.
• 22:06
SPEAKER_00: Let them be the ant.
• 22:08
SPEAKER_00: Let their businesses be the houses with treasure and oil still in them when the seasons turn.
• 22:16
SPEAKER_00: In Jesus' name we pray.
• 22:18
  SPEAKER_00: Amen.
• 22:20
