- 0:00SPEAKER_00: Does growing your clinic have to cost you your family life?
- 0:03SPEAKER_00: I want you to picture a physical therapy practice big enough to create your dream life.
- 0:08SPEAKER_00: And also imagine that you're home for dinner most nights.
- 0:10SPEAKER_00: Most business advice says that's unrealistic.
- 0:13SPEAKER_00: It says there's a season where the clinic gets your best hours, your family gets what's left over, and you make it up to them later.
- 0:20SPEAKER_00: I built a$50 million company with over 20 locations, and I've watched the exact trade happen to good owners over and over and over.
- 0:27SPEAKER_00: But the problem usually isn't one reckless decision because it's a series of responsible looking decisions made in the wrong order.
- 0:35SPEAKER_00: By the time owners realize what's happened, the clinic is running their life.
- 0:39SPEAKER_00: Today I'm going to show you where that pattern starts and how to catch it before it costs you the reason you built the business in the first place.
- 0:46SPEAKER_00: Let's start with why everyone believes the trade-off on family life and lifestyle congruence is required.
- 0:54SPEAKER_00: Part of it's because seeing is believing for people instead of the other way around.
- 0:58SPEAKER_00: So maybe you saw some colleagues who got into business, maybe they lost their marriage.
- 1:04SPEAKER_00: Perhaps they don't even have a close relationship with their kids or they don't get to go on the family vacation.
- 1:09SPEAKER_00: And that belief begins to be built on the evidence that you're seeing.
- 1:13SPEAKER_00: And I think that's why it's so hard to argue with.
- 1:15SPEAKER_00: And here's what I say to that.
- 1:17SPEAKER_00: Every one of those people who started a business that evidence showed you paid a price.
- 1:22SPEAKER_00: But what almost none of them did was decide what they were willing to pay before they even started.
- 1:27SPEAKER_00: They thought about it, but they didn't actually map it out.
- 1:29SPEAKER_00: And what happened is they found out the cost of building a business after that bill came.
- 1:33SPEAKER_00: And that's the wrong order.
- 1:35SPEAKER_00: So what is it that makes the trade come true?
- 1:37SPEAKER_00: It's actually an order of operations thing.
- 1:40SPEAKER_00: And it's simple enough that it's easy to miss.
- 1:42SPEAKER_00: And that's what we're going to talk about.
- 1:44SPEAKER_00: Most owners write the business plan first, and then the rest of their life gets whatever's left.
- 1:50SPEAKER_00: So the revenue goal gets set on the performa, and you pick the second location, you take out the loan, you build it, the schedule growth demands, you, and then at the very end, you look at what's left over and try to squeeze a real life into it.
- 2:03SPEAKER_00: There's never anything left over.
- 2:05SPEAKER_00: There never has been for anybody in the history of business.
- 2:08SPEAKER_00: Growth actually takes exactly as much as you hand it.
- 2:11SPEAKER_00: And that's called Parkinson's Law.
- 2:13SPEAKER_00: It just asks for more and more and more because it's not a person, and Parkinson's law can't tell when you've had enough.
- 2:20SPEAKER_00: So the life you want gets what's left over.
- 2:22SPEAKER_00: And what's left keeps shrinking and you don't notice because it shrinks a little at a time.
- 2:27SPEAKER_00: What we focus on actually expands, and what isn't focused on shrinks.
- 2:31SPEAKER_00: So now flip the order.
- 2:32SPEAKER_00: This is the whole thing.
- 2:34SPEAKER_00: So I'll say it very slowly.
- 2:35SPEAKER_00: You decide what your life has to look like first.
- 2:39SPEAKER_00: Then you engineer the business to deliver it so that your business serves you and not the other way around.
- 2:45SPEAKER_00: That's what we call lifestyle congruence.
- 2:47SPEAKER_00: The life is the place where you're looking to actually design everything after.
- 2:52SPEAKER_00: And it makes it fun, it makes it powerful, it makes it exciting.
- 2:55SPEAKER_00: When I say family here, I mean whatever that word means for you.
- 2:59SPEAKER_00: It could be your kids, it could be your parents, it could be your crew, it could be your friends, the people who showed up for you at two in the morning.
- 3:06SPEAKER_00: In fact, just today, I had the ability through my business, the way it's set up, to help my mother, my family at 2 a.m.
- 3:14SPEAKER_00: Because there was an emergency.
- 3:15SPEAKER_00: And then it allowed me to adjust things so that I could be here to shoot video at the right time around my mother's surgery.
- 3:21SPEAKER_00: A million dollars a year doesn't really help people if you can't coach your kids' team on a Tuesday and a Thursday.
- 3:28SPEAKER_00: And if you're on your laptop past seven and you can't be present when your kids are trying to talk to you, for example, that's not lifestyle congruence.
- 3:36SPEAKER_00: So can you actually have a business that serves you and your family and your life as well as makes good money for the goals that you have in your life?
- 3:45SPEAKER_00: So that's a part so many future owners miss and so many owners miss.
- 3:50SPEAKER_00: And you don't have to, you can have both.
- 3:51SPEAKER_00: If this is the kind of thing you want more of, hit subscribe.
- 3:54SPEAKER_00: I put one of these a week out for clinic owners and aspiring owners.
- 3:58SPEAKER_00: So now let me show you what this looks like because it's easier than you think, and that's the key.
- 4:03SPEAKER_00: Just because it's easy doesn't mean it can't be done.
- 4:06SPEAKER_00: There's a line I use for this, and it's become the way I run my whole week.
- 4:09SPEAKER_00: It's be fast with things, be slow with people.
- 4:12SPEAKER_00: I built it off of Stephen Cubby's work and it decides everything for me now.
- 4:16SPEAKER_00: Fast with things, slow with people.
- 4:18SPEAKER_00: Move quick through the things, through the items, the email, the ordering, the paperwork that just has to get done.
- 4:25SPEAKER_00: They're just things.
- 4:26SPEAKER_00: Then go slow where it actually counts with your team, with the patient who needs an extra minute, with your kid at the dinner table, with your strategy.
- 4:36SPEAKER_00: Really be slow and look people in the eyes because that's where the connection happens.
- 4:40SPEAKER_00: Most owners have it exactly backwards.
- 4:42SPEAKER_00: They're slow with things and fast with people, it seems.
- 4:45SPEAKER_00: It's slow with things just because there's so many of them.
- 4:48SPEAKER_00: Past that, this doesn't look like a vision board.
- 4:50SPEAKER_00: It looks like a few boring specific decisions that are load-bearing for your life.
- 4:56SPEAKER_00: It's writing down the hours you're actually available before you build the next quarter schedule and then building the schedule around them.
- 5:02SPEAKER_00: It's not making up some fairy tale schedule where you're loading up all these great ideas, you got a bunch of motivation and inspiration, and you just throw it on the calendar.
- 5:10SPEAKER_00: It's actually knowing what really is going to require your time.
- 5:12SPEAKER_00: It's knowing which nights aren't negotiable for your family, for you, for your life, and staffing so that they don't have to be negotiable.
- 5:20SPEAKER_00: It's called buying back your time.
- 5:22SPEAKER_00: It's turning down a growth move that would work financially because you already know that it would cost on a Tuesday night, and you're not willing to pay that price.
- 5:30SPEAKER_00: The last one can be the most challenging, and it's where aspiring owners and current business owners fold usually.
- 5:37SPEAKER_00: Somebody offers you a location and the numbers are actually looking good, and you can't come up with a business reason to say no.
- 5:44SPEAKER_00: So you say yes, and you find out 18 months later that the reason to say no was really never a business decision or a dollars and cents decision.
- 5:53SPEAKER_00: You see, what we say yes to expands us, and what we say no to creates success.
- 5:58SPEAKER_00: I want you to, I really want to give you a heart-pulling example from my own life.
- 6:01SPEAKER_00: Where my oldest daughter was doing cross-country meets, and those meets were hard for me to get to because they were quite a ways away from where I was at and doing work.
- 6:09SPEAKER_00: And I had obligations in the business that I didn't plan those gaps for.
- 6:13SPEAKER_00: By the end of the season, it became painfully clear that so many parents had made it to their children's cross-country meet, and I made excuses.
- 6:22SPEAKER_00: That's what I made.
- 6:22SPEAKER_00: I I basically thought that I wouldn't have seen my runner anyway because she was running off into the woods, which was a lame excuse.
- 6:29SPEAKER_00: At this point, when I reflect on it, I won't miss those opportunities because she could have seen me at the finish line.
- 6:34SPEAKER_00: I'll get to where I need to be so that I can be present with my children.
- 6:38SPEAKER_00: On the positive side, because of reformatting and building the business around my life goals, I've been able to make it to weekend tournaments and just be there when one of my daughters needs to talk about the most random things.
- 6:50SPEAKER_00: Even last night, we had this opportunity because we got to go out after the first day of school.
- 6:55SPEAKER_00: And I took two of my daughters to get a soda after their first day and just listened to them.
- 6:59SPEAKER_00: And they were laughing hysterically, and there were a few tears of frustration.
- 7:03SPEAKER_00: But guess who was there?
- 7:04SPEAKER_00: Looking in their eyes, whether it was laughter or tears of frustration, it was me.
- 7:08SPEAKER_00: The business wasn't pulling on me in a lot of directions because I've already built my lifestyle congruence into how the business serves my life.
- 7:16SPEAKER_00: Building this way takes belief in something that can't be seen right now.
- 7:20SPEAKER_00: You're designing a business around a life that you don't have yet.
- 7:23SPEAKER_00: So using a plan no one around you is running, and for a long stretch, there's no proof that it would actually work.
- 7:29SPEAKER_00: But I want to tell you that there's plenty of proof if you look for it, including my own example.
- 7:34SPEAKER_00: You see, that's actually how faith is applied.
- 7:36SPEAKER_00: However, you hold that word, that's what it is.
- 7:38SPEAKER_00: It's faith.
- 7:39SPEAKER_00: Taking something that's only in your head or your heart and making it into something real, something that changes your world and the world of everybody who works with you and the people who are around you, your family, your friends.
- 7:52SPEAKER_00: I don't think you can build this way without it.
- 7:54SPEAKER_00: The people who hold the line on their family and their health through a growth season are almost always holding on to something they can't yet see.
- 8:03SPEAKER_00: That's why I say believing is seeing.
- 8:06SPEAKER_00: And there's so many other reasons why I say that.
- 8:08SPEAKER_00: It's not the other way around.
- 8:09SPEAKER_00: Now, some of you are watching this and you're already three years into the season everybody warned you about.
- 8:15SPEAKER_00: You might be behind and you might actually know that you're behind.
- 8:18SPEAKER_00: You don't need to burn your practice down.
- 8:20SPEAKER_00: You need to stop growing for one quarter and write these pieces on lifestyle congruence that you skipped.
- 8:25SPEAKER_00: It's that important.
- 8:27SPEAKER_00: So I recommend you sit down and write what the week is supposed to look like.
- 8:31SPEAKER_00: And you can do it in these 90-day sprints, you can do it in a vivid vision, you can do it in a yearly strap plan, but they're all working together.
- 8:38SPEAKER_00: I don't want you to write the fantasy week.
- 8:39SPEAKER_00: I want you to write the real one with the real numbers.
- 8:42SPEAKER_00: Then look at your business and find the two things standing between you and that week, that ideal week that you just wrote down.
- 8:48SPEAKER_00: In my experience, it's almost always the same two barriers.
- 8:53SPEAKER_00: There's a role you never hired that you need to.
- 8:55SPEAKER_00: It's usually the one that would take the operations off your desk because hiring it felt too expensive at the time or maybe too hard to find the person and train them.
- 9:04SPEAKER_00: And there's a decision that you never really handed off.
- 9:06SPEAKER_00: Some approval that still routes through you and your phone at nine at night for no good reason, other than you didn't put this in place.
- 9:14SPEAKER_00: Name those two things.
- 9:15SPEAKER_00: Put a date on them so that Parkinson's law is not attacking you.
- 9:19SPEAKER_00: And on that hire, let me save you a year.
- 9:22SPEAKER_00: Most owners wait until they're 100% certain before they bring the person on.
- 9:27SPEAKER_00: That's not how business works.
- 9:28SPEAKER_00: You're not going to be 100% certain of any one thing.
- 9:31SPEAKER_00: Here's what I've learned about that.
- 9:32SPEAKER_00: Commitment leads to clarity.
- 9:34SPEAKER_00: And it's not the other way around.
- 9:35SPEAKER_00: You don't get clarity and then commit.
- 9:37SPEAKER_00: It's commitment leads to clarity.
- 9:38SPEAKER_00: If you're 70 or 80% sure you need the next therapist or the next administrator, that's your signal.
- 9:45SPEAKER_00: Start to work on that.
- 9:46SPEAKER_00: Go because if you wait until you're completely certain, it's not a decision anymore.
- 9:50SPEAKER_00: It's actually a crisis.
- 9:51SPEAKER_00: And you're hiring in a panic from a very thin pool with no time to train them the way that you actually want to.
- 9:57SPEAKER_00: That's literally a quarter's worth of work.
- 9:59SPEAKER_00: It's not a lifetime.
- 10:01SPEAKER_00: And it's actually the difference between a business that pays you back and one that keeps on delivering more and more invoices to you through your life.
- 10:09SPEAKER_00: So let's maybe take a walk back to the picture that we opened with.
- 10:12SPEAKER_00: The clinic that's big enough to fund the life that you want and your home for dinner, it's no longer luck and it's not just a slower version of your ambition.
- 10:21SPEAKER_00: You didn't just slow down your ambition and just chill.
- 10:25SPEAKER_00: It's actually the same ambition, the same goals.
- 10:27SPEAKER_00: But now it's pointed at the right target and in the right order.
- 10:31SPEAKER_00: Feels a lot better now.
- 10:32SPEAKER_00: If that hits home, subscribe so you don't miss these future videos.
- 10:36SPEAKER_00: Then watch this next because before you design the life, you've got to know whether the business can survive you stepping back at all.
- 10:43SPEAKER_00: There's a link to watch that one next.
- 10:45SPEAKER_00: You don't build this to hand your family the leftovers.
- 10:48SPEAKER_00: Build the business to serve you and not the other way around.
- 10:50SPEAKER_00: And let's go do it in that order.
- 10:52SPEAKER_00: I'll see you on the next one.
