Transcript
- 0:00Chris Stone: Here they are.
- 0:00The Boston Bombshells in 3, 2, 1.
- 0:06Jen Steadman: Back in 10 is a podcast for dental leaders who do it all
- 0:09and need 10 minutes to themselves.
- 0:11Savanah Carlson: It's about real conversations, not curated ones, the
- 0:14kind that happen off the clock behind closed doors, and between the chaos of
- 0:18running a practice and running life.
- 0:21Jen Steadman: Hosted by Savannah Carlson and Jen Stedman, two women who've led,
- 0:26learned, and laughed through it all.
- 0:28Savanah Carlson: This show brings honest stories, leadership truths, and
- 0:31the occasional sassy take on what it really means to lead in dentistry today,
- 0:35Jen Steadman: because sometimes the best leadership happens when
- 0:39you step away for 10 minutes.
- 0:41Savanah Carlson: This is back in 10.
- 0:47Jen Steadman: Welcome back everyone to back in 10.
- 0:50I am Jen.
- 0:52I'm Savannah.
- 0:55On our last episode, we were talking about conferences, what
- 1:00to pack, our top three things that we always make sure that we pack.
- 1:04We talked about talking to your doctor about going to a conference,
- 1:08about speakers and what we do with, you know, all of the information
- 1:13and different note taking tips and different things like that.
- 1:17So today what we're gonna be talking about is what do you do after.
- 1:22Savannah after a conference, yes, there is so much information that you need
- 1:27to download, not only like from your noggin, but reviewing your notes and
- 1:32getting prepared and wanting to make sure that your doctor sees that the
- 1:38investment that they made in you and for you, being out of the office for
- 1:41that amount of time was a good decision.
- 1:44So where do you start?
- 1:46What do you do?
- 1:47Savanah Carlson: I always like to start with my game plan.
- 1:50What was my game plan going into conference?
- 1:53What had I discussed with my doctor about the courses I was taking
- 1:58and or the vendors and industry leaders I was going to speak to?
- 2:04What did we decide was most important to go from the get go and.
- 2:10That's where I would start with the game plan.
- 2:11Go back to your game plan.
- 2:13See if you've knocked off all of those bullets first, that those
- 2:17discussions with the, the leaders and get that all done in writing.
- 2:22Then you have your, your bonus plan.
- 2:24What other new and exciting things did you learn at this
- 2:29conference or this meeting that.
- 2:32Would benefit the practice and its success.
- 2:34Um, so you have those, those two separate things.
- 2:36Priority, always gonna be that game plan and then the bonus stuff.
- 2:40That's the extra extra why for the investment.
- 2:44So let's look at that game plan and what was on that game plan.
- 2:49Did it involve the rest of the team?
- 2:51Was it financial questions that your doctor had that you were
- 2:54tasked of getting the answers for?
- 2:57Um, was it for patient outreach?
- 3:00Then when you've decided on how that is broken up, we get into the nitty gritty
- 3:04of, okay, how slowly or how quickly are we going to implement this new knowledge?
- 3:12Who is it going to affect?
- 3:14Who is going to help me implement this?
- 3:17And most importantly, why is it important that it gets implemented?
- 3:22If you're unable to answer the why.
- 3:25You shouldn't be doing it.
- 3:27Mm-hmm.
- 3:27Then it just creates chaos and confusion and creates resentment among the team.
- 3:31So always have a why when you're implementing any type of change.
- 3:36That's what I would do to start Jen, honestly.
- 3:39Mm-hmm.
- 3:39Jen Steadman: I love that.
- 3:40Get get it ready.
- 3:41Yeah.
- 3:41Yeah.
- 3:42I love that.
- 3:42And look, you know, one of the things that you said was like
- 3:46deciding timeframe, right?
- 3:47Like how quickly or how slowly you're gonna implement this and now.
- 3:51One thing that you know, want to remind our listeners is you
- 3:54need to be realistic with that.
- 3:56It usually takes longer than you expect.
- 3:59I will say in my experience, it usually takes longer than
- 4:03you expect, and that's okay.
- 4:05Um, but you really have to get the team involved too, because you need
- 4:08to delegate some of those things.
- 4:09And I'll say like, you know, when you're talking about, you know, the initiatives
- 4:13and your game plan, and who's gonna be doing this and who's responsible for it.
- 4:19Your name should not always be the one that's responsible for it.
- 4:22So don't think that when you're going back that you are going
- 4:25to be the one that's doing.
- 4:27All of this on your own, have someone else be responsible for like that project.
- 4:31You can still be there to assist and support and help and be part of it.
- 4:35But it shouldn't always be you.
- 4:37It can't.
- 4:38No, no.
- 4:38It can't always be you.
- 4:40So I think that's another, another big part of it too.
- 4:43Mm-hmm.
- 4:43Savanah Carlson: And you don't wanna overwhelm the team with your excitement.
- 4:49I know I've been there and I have learned from that mistake.
- 4:52I've come back and said, this is gonna be awesome.
- 4:56This is gonna be awesome, and we're gonna get this done and this is how
- 4:59it's gonna impact it, and we're gonna do this and we're gonna do this.
- 5:01And it just keeps building, building and building to the point
- 5:05where no one wants to listen.
- 5:07No one's as excited as you are.
- 5:09They might have been like interested at first, but now they're like, oh, hell no.
- 5:13She is crazy.
- 5:14We're not doing all of this at once.
- 5:16I would save that type of excitement.
- 5:18For your doctor, I would go back and say, look, this is what I'd like to implement.
- 5:23This is my timeline.
- 5:24How does that fit with your timeline as dentist, owner, doctor?
- 5:30Um, yep.
- 5:31And go from there.
- 5:33Slow rollout.
- 5:35Mm-hmm.
- 5:35You can say you can high level, exciting things to the team.
- 5:39Oh, I met this person.
- 5:40They do this.
- 5:41It was awesome.
- 5:42We learned this.
- 5:43It was very cool.
- 5:44Just don't tell them everything that's gonna happen right away
- 5:48because you don't have a plan for it.
- 5:50Right.
- 5:50If you don't have a plan, you don't have to roll anything out.
- 5:54'cause you can't.
- 5:55You can't.
- 5:56Right.
- 5:56It just creates trans confusion.
- 5:58Jen Steadman: Yeah.
- 5:59And I think look with that too, your excitement.
- 6:03You brought up that point.
- 6:04Like when you come back, you're so excited, you're ready to go.
- 6:07You don't know what happened last week when you weren't at the office.
- 6:11So also be mindful of.
- 6:14Your team may have had a kaka week because you weren't there to support
- 6:20them because you were, you were building things for the future, right?
- 6:24Which is excellent.
- 6:25But don't come in and just, you know, guns blaze and lack of a better term.
- 6:30You're like, let's go.
- 6:31We're gonna do this and do that.
- 6:32They need time to like adjust to you being back in the office and you need time
- 6:37to adjust to be back in the office too.
- 6:39Mm-hmm.
- 6:39So game plan is huge.
- 6:41Game plan, game plan, game plan.
- 6:44Love it.
- 6:45Yeah.
- 6:46Savanah Carlson: And rolling out.
- 6:47So let's say you have your game plan all set up and it's your
- 6:51first implementation of change.
- 6:54Uh, we already said the why is so important, knowing who is, who it isn't
- 7:00affecting and who it will be doing it.
- 7:03Um, and then creating mini SOPs along the way for the tasks involved
- 7:12for, for this implementation.
- 7:14It doesn't have to be a full extensive like five page
- 7:17document that you do on Scribe.
- 7:20It could be a demo and a link to the demo.
- 7:24This is, this is the SOP for this task.
- 7:26Watch this demo, learn about this, and then we'll get together next
- 7:29week and we'll talk about it.
- 7:31Involving the team in change is important.
- 7:36It helps them have more pride in their work and also ownership in the new.
- 7:43Change and it creates a comradery and a pride in their position that you
- 7:50wouldn't see if you didn't involve them.
- 7:52Jen Steadman: Yeah.
- 7:53A thousand percent.
- 7:54A thousand percent.
- 7:55Man, look at that.
- 7:57Boston bombshell, Savannahs dropping 'em over here.
- 8:00Dropping the bombs.
- 8:01Dropping the bombs.
- 8:02Yeah.
- 8:03Savanah Carlson: I mean, we've gone where, right?
- 8:05Growing up in the dental office and not having a leadership position to start.
- 8:11When you're involved in big decisions and big change there, it's exciting.
- 8:18It adds to that positivity.
- 8:20We want change to feel like growth and not feel like a barrier or
- 8:26feel like a burden to the team.
- 8:29Mm-hmm.
- 8:29Which I, which also leads to make sure you have the time and the capacity.
- 8:34You don't wanna be a 10 pound Turkey and a five pound pan.
- 8:37You gotta be realist.
- 8:38It could take you six months.
- 8:41Before you are able to implement anything, it could, realistically,
- 8:44you don't, whatever's happened in your practice, it could take you six months.
- 8:48But it will
- 8:48Jen Steadman: happen.
- 8:49It will happen.
- 8:51I'm gonna digress real quick because, uh, on the last episode we clearly have some
- 8:55poultry problems because last time it was roosters and now that now it's turkeys.
- 8:59No, let's turkeys now it's turkeys.
- 9:01I'm just gonna, I don't know.
- 9:03But anyways, you know, um, I'm not gonna make a Turkey gobble
- 9:07even though like I have the chin.
- 9:08That could be like, oh.
- 9:10Cut it up.
- 9:11Well, you just did it anyways, so there you go.
- 9:15Savanah Carlson: I'm so embarrassed.
- 9:17Oh man.
- 9:18I'll do it.
- 9:18I'll behind the mic so you can't see it.
- 9:20Drop.
- 9:21Jen Steadman: Look, you know, with change I'll say there's a restaurant
- 9:25that Savannah, you and I have, have frequented, um, and they have a tip
- 9:30jar on the counter and it says, if you don't like change, leave it here.
- 9:34I love that.
- 9:35You know, it's just.
- 9:37Your in anything in life change is inevitable.
- 9:41Everything changes constantly.
- 9:43Yeah.
- 9:44Everything constantly changes.
- 9:45The way that you anticipate and react to that change and the way that you support
- 9:50others in that change, it's what's gonna make or break the, the outcome.
- 9:53Right.
- 9:53So as a leader, like you were saying.
- 9:57Understand the timeline, help to support your team.
- 9:59It's also a great opportunity for someone on your team to step up
- 10:03that might not have originally.
- 10:05Right.
- 10:06And I think, look, you and I have had change in practices where we have been,
- 10:11and because of that change we're here.
- 10:14Right?
- 10:15So, um.
- 10:17Just change isn't always a bad thing and just support your team and just
- 10:24know that it might not go swimmingly if you haven't done a lot of change
- 10:29in your office, in your office the first time, and that's okay.
- 10:33Every single time that you try to do anything, it's a learning experience.
- 10:37You will learn something from it, whether it's good or it's bad.
- 10:40You're gonna learn and just go from there.
- 10:44And that's really, that, that's, that's the biggest thing.
- 10:47And you bring up a really important point
- 10:49Savanah Carlson: about supporting your team, uh, making sure that they have the
- 10:53tools to be successful with this change.
- 10:56Um, and the support.
- 10:58Doesn't stop when the change is fully implemented.
- 11:03You have to follow up with any type of change.
- 11:06Create a I create the succession plan of change.
- 11:09Right?
- 11:10How many weeks after change happens?
- 11:13Are you gonna follow up with the team or the team members who are.
- 11:16Making the changes.
- 11:18Uh, is it six weeks?
- 11:20Is it, do you have a three month check-in a six month check-in a year check-in
- 11:23and say, okay, we, we implemented this change in this process a year ago.
- 11:28How is it going?
- 11:29What are our metrics also important to include in your, your game plan?
- 11:33What metrics are you monitoring?
- 11:36Mm-hmm.
- 11:37For any
- 11:37type of implementation of change to prove its success.
- 11:41We don't wanna do things on feelings.
- 11:43Right.
- 11:44Jen Steadman: Right.
- 11:44Savanah Carlson: You might have a gut feeling that it's good.
- 11:46Awesome.
- 11:47Follow your gut.
- 11:48What can you back it up with?
- 11:50You need the data and the KPIs and metrics to be able to back
- 11:54up that, that gut feeling.
- 11:56If you don't, it's a gamble.
- 11:58I don't, sometimes I don't wanna take that gamble.
- 12:00I can't do it.
- 12:01I can't do it.
- 12:03Jen Steadman: I, one of my biggest pet peeves anytime that we had
- 12:07changes in our office, right?
- 12:08We have changes in providers, so patients leave.
- 12:10I'd always get the comment, well, a lot of patients are leaving.
- 12:13Well, what does that mean?
- 12:14How many, what is a lot?
- 12:16Exactly How many, why are they leaving?
- 12:19You know, we need to really understand and you have to measure that.
- 12:22So don't exactly, like you said, make sure that you.
- 12:26Have measurable goals.
- 12:28Know what those metrics are, know what the goals are that go with them, who's
- 12:31accountable for tracking those metrics.
- 12:34Mm-hmm Do you have software?
- 12:35Are you reviewing it at huddle?
- 12:37How often are you measuring those?
- 12:39Um, really getting down to that when you're implementing anything and
- 12:43understanding what that is before you even start is so important.
- 12:47Savanah Carlson: I love change.
- 12:49Change is good.
- 12:50Change is hard.
- 12:51We're not saying that change isn't hard.
- 12:54No, there's is going to be change That is hard even for you, even
- 12:58for, for us, for me, looking
- 13:02Savannah's been through a lot of change in the past six months, okay?
- 13:06I'm here to tell you, you will survive.
- 13:09You, you will make it through.
- 13:12You're gonna cry it out.
- 13:13I'm gonna cry right now.
- 13:14You're gonna cry it out for a solid 24 hours until your eyes are blue.
- 13:18Like these right here, and you're gonna put your big girl pants on and
- 13:22throw on some lipstick and you got this and you're gonna keep going.
- 13:26Change means growth.
- 13:29Growth is improvement in your life, grow.
- 13:34We're here to grow.
- 13:36That's
- 13:37Jen Steadman: my soapbox.
- 13:38Okay.
- 13:38I'm gonna go cry in the corner now.
- 13:39I know.
- 13:40And I'm gonna cry again.
- 13:41I love you Savannah.
- 13:42And we are gonna clock out so we can go cry.
- 13:44Okay.
- 13:45We will see you on the next episode of Back in 10.
- 13:48Bye everyone.
- 13:49Bye bye.
- 13:50Someone
- 13:50Savanah Carlson: pass me a tissue.
- 13:54Thanks for spending a few minutes with us on
- 13:55Jen Steadman: back in 10, if something made you laugh, nod or feel a little
- 13:59more human, share it with a friend and make sure that you're subscribed.
- 14:03You can also follow us on Instagram
- 14:05Savanah Carlson: at Back in 10 Pod for more behind the scenes updates and
- 14:09Jen Steadman: probably a little chaos.
- 14:11We're not here to have it all figured out.
- 14:13We are just here to tell you the things that we wish someone had told us
- 14:18Savanah Carlson: and remind you that leadership doesn't
- 14:20have to be perfect, just real.
- 14:23We'll be back in 10.
