- 0:12you grow as a coach. We'll bring in the once a year
- 0:15track clinic straight to your ears daily.

- 0:23Now let's get into today's topic.
- 0:27Bring an objectivity. I was doing research all those
- 0:32years that I was the assistant relays coach, research on what
- 0:35it was. That was the biggest errors, the
- 0:38biggest thing for the relay program.
- 0:40They weren't reading the marks because they weren't used to the
- 0:42person coming in. So how are we teaching them how
- 0:46to judge the speeds, how we all looking at the marks the same?
- 0:51The second thing was acceleration.
- 0:53Once you trust the mark, are you really accelerating fully?
- 0:59And then the third was the pass. Once you get time to drop off
- 1:03the package, it needs to be as quick and efficient, as safe as
- 1:07possible. And so I broke it down in those
- 1:10three areas on how to correct them so I can make my selection
- 1:15and get the baton moving around the track as fast as possible.
- 1:18The other thing I created was a manual.
- 1:20It didn't exist. A rubric for selection so
- 1:26everyone can see why and who I selected on the science side.
- 1:32What place did you finish at a trials?
- 1:34What's your season's best personal best trend of marks?
- 1:37Your acceleration? The time pass fees, The art side
- 1:40of it? Are you reading the mark right?
- 1:42Are you accelerating? What's your relay experience?
- 1:45What's your global championship experience?
- 1:48The science and the art. Keeping track.
- 1:50A rubric. So now you can objectively show
- 1:54why your selection is the best before going through the four by
- 2:01one. We never sat down and talked
- 2:02about the the what the first leg is actually running 110 meters
- 2:07and the second leg is running 130 meters and then we're not
- 2:11running the four by one. You need someone who has amazing
- 2:16speed and doors on the street for 130 meters.
- 2:19You need someone who could do the same thing on the turn
- 2:22really, really well. And your anchor leg needs to be
- 2:26somebody with the biggest heart for 120 meters.
- 2:29It just was clear and objective. Now you can tell an ID.
- 2:34Now you can pick your people. OK, this is from one of my good,
- 2:42my good buddies. I, I love this learning from
- 2:44coaches all the time. But JC Ayers, he has this great
- 2:47slide here just about what we were just showing.
- 2:50We literally just never took the science side of of sprinting and
- 2:56translated that to how we decided where our takeoff mark
- 3:01should be so that we're keeping the baton moving through the
- 3:03zones. And so tomorrow I'll talk more
- 3:07about that on my relays, on the technical side of it.
- 3:10But I really started to teach how to move the stick.
- 3:16And so our first Test was World Championships.
- 3:18Anybody there? Anybody come to Oregon?
- 3:20Yeah. You were there for the 4 by 1.
- 3:24So I didn't go out. I was too nervous in the back.
- 3:27And it was the first time that we took them to relay camp.
- 3:31We said, hey, we're going to measure baton speeds.
- 3:34We have time and gates. We have video, we have film
- 3:37sessions. And I come out there and the
- 3:40fastest girl missed relay camp. They called me the night before
- 3:43and they said she had COVID. And I was like, no, because I
- 3:49need the girls who actually meet the demand.
- 3:54So I'm like, OK, so we practiced with the four girls.
- 3:57There's our first time going through it.
- 3:59They starting to get it by day three.
- 4:00We're hitting it. The time that I wanted to hit.
- 4:03I need you to keep it 3 seconds in the zone 2 point 92.9 hitting
- 4:07it now I can correct you then read the take off Mark.
- 4:09You need to accelerate better. You need to accelerate, you
- 4:11know, harder and more intense or hey, the past those three
- 4:15things, it was clear it was a process.
- 4:18We get to World Championships. The fastest American finishes as
- 4:23the top American for us in the 100 meters.
- 4:27Everybody else who made it to relay camp either didn't make it
- 4:30to the final or they got last in the final.
- 4:32In the final, the one who got sixth in the final was the one
- 4:37who missed relay camp. Oh my gosh, it's always set up
- 4:41like that. Are you going to have the hard
- 4:44conversation? Here we go.
- 4:46Hey, are you going to go with the process that you've been
- 4:50testing? Are you going to go with we can
- 4:53go back what we're used to putting the fastest on the
- 4:55track? So I had the conversation with
- 4:58the coach. Hey, I'm I'm I'm not going to
- 5:01run her and final what you can only understand my conversations
- 5:06with personal coaches. So let's talk about that.
- 5:09So imagine this conversation. Let's just say by the time it
- 5:14was for the check in he had, the tweet was already out.
- 5:20And so now I'm nervous and we have a huddle and I say listen
- 5:26everybody, this is the thing. First leg, you go out there, do
- 5:30what you got to do, move the stick.
- 5:31How we talked about it. By the time you get to the
- 5:34anchor leg, we the only way we are beating Jamaica is by making
- 5:39up the space in the zones. If you move the sticks at 2.9
- 5:43seconds the same way we did at relay camp, you will win.
- 5:49When TT gets the stick at anchor leg you will be in front TT.
- 5:55All you need to do is trust yourself and bring it home like
- 5:59you have been doing every time I've seen you race.
- 6:04TT looked at us and she said if you give me the baton and the
- 6:07lead I will not get caught and that was the last thing they
- 6:14said before we left and so I'll let me just play this.
- 6:18I know you saw it, but. And Are you ready for two World
- 6:22Championship winning nations to be crowned?
- 6:24Let's do it. Men's and women's 4 by 100m
- 6:28relay finals and we start. With OK last.
- 6:32Year in the Olympics. And Melissa Jefferson, not fazed
- 6:36by the huge draw? She's in the zone can.
- 6:38Y'all hear that? In Italy, Italy two there were
- 6:40seventh at the last World championships but didn't get out
- 6:43of the heat at the Olympic Games.
- 6:47And the final nation and team to me is Team Switzerland in Line
- 6:501. Kambuji, who made the finals in
- 6:53both 100 and the 200, will run their second leg.
- 6:55They were fourth in this event at the 2019 World Championships.
- 6:59That's their best ever finished at world.
- 7:01They were 4th at the Olympics as well.
- 7:03Both the US men and women's teams are running exactly the
- 7:08same orders as they did in the heat, with one exception.
- 7:12This one. Abby Steiner has been brought in
- 7:14to replace Aaliyah Hobbs and Aaliyah Hobbs is already on
- 7:17social media saying the only reason I couldn't go to relay
- 7:20camp and why I'm on the final is because I got COVID.
- 7:24SO1 change for Team USA. TT Terry will anchor.
- 7:28Prandini will hang handle 3rd as she did yesterday.
- 7:31Masterfully. Steiner on 2nd and this young
- 7:34woman, Melissa Jefferson, the US champion, will lead off.
- 7:42Last US world title in this event 2017 London Women's 4 by
- 7:49100. Meter relay final Let's.
- 7:51Go Team USA lane 3 Jamaica. Off to a very good start.
- 7:55So is Great Britain, but look at Melissa Jefferson destroyed 1st
- 7:59lane. Boom, I said.
- 8:00Are we in the league? We in the league?
- 8:01That's a lame Thompson hero down the back.
- 8:02Just. For Jamaica, but the US is
- 8:07there. Boom, right here.
- 8:12I knew we was in. I said OK, TT, we just talked
- 8:15about this. We just talked about it.
- 8:21The US was hand off first, but Soreka Jackson, she's long time
- 8:29TT. Soreka Jackson, here comes
- 8:31Jamaica. Yes.
- 8:38You know, we pulled it off by 4 hundredths of a second, Four
- 8:43hundredths of a second. You look back at the baton
- 8:46speeds in that race. We won every zone.
- 8:50It's the only way. So then, you know, people
- 8:54started talking less just for a day.
- 8:59We ran the fastest time ever on US soil.
- 9:03Still to this day with that race.
- 9:06Again, no one made the final. Only one.
- 9:12Only one made the final. I'm sorry, Melissa Jefferson,
- 9:14she got 8. Everybody else didn't make the
- 9:16final. It was because they understood
- 9:20their individual task for us to accomplish the team task 2023.
- 9:28Now you got to bring in your superstar, you got high
- 9:33performers that's got to look at each other and respect each
- 9:36other in the same space. Now you got to get your girls to
- 9:40work together. Now I don't pass the baton
- 9:43before to somebody. I wanted to do something
- 9:46different with that baton, but we got it around the track and
- 9:50that is what it's going to be. How are you going to take the
- 9:52personalities and the differences and still get the
- 9:56task done? The morning I woke up this time,
- 10:00I told them that I was changing the order.
- 10:02We had gone out there in the prelims.
- 10:04We almost didn't get out. We passed the baton at 29 1/2
- 10:07meters on the second exchange. Luckily, we made it happen.
- 10:11We came back, I changed the order.
- 10:16The good thing about that was that they understood the process
- 10:19because now I'm sticking to the process and they know it.
- 10:22Now I'm walking around and they respect the fact that I'm
- 10:25picking people based on execution.
- 10:28But at the same time that's calling a rift between me and
- 10:32the personal coaches because I'm starting to tell some big names
- 10:37no. What are you going to do?
- 10:41Are you going to keep going for it or not?
- 10:44That is going to be your question.
- 10:46We won, broke the World Championship record in Budapest
- 10:522024. We asked for a competitive
- 10:57opportunity before heading to Paris.
- 11:00We were told no. So what does that do?
- 11:04It minimizes the opportunity for people who have run certain legs
- 11:08because you have less time and space.
- 11:11So based on my process, I am going to stick to minimizing
- 11:17risk and maximizing performance, which means based on the
- 11:22circumstance that whoever can show me the most in the time
- 11:25that we have, they're selected. So if you have someone who's
- 11:29made the team and they haven't run third leg a lot, but you
- 11:32need a third leg, that means that the person that has run
- 11:35third leg has an advantage. But that's the time and space
- 11:40that you're given. You have to make those hard
- 11:44decisions. This relay, I chose to run the
- 11:47same for both rounds. That means that somebody didn't
- 11:52touch the track and I was a hard decision I had to make.
- 11:56Are you going to coach for everyone to get a medal or are
- 11:59you going to coach to accomplish the task?
- 12:02Those are going to be the decisions as a leader that
- 12:05you're going to come down to talking about some of the four
- 12:09by fours. The biggest thing on a four by
- 12:12fours again was just sticking to who the the fours should be,
- 12:15right? We won in 2022.
- 12:18Coming back to 2023. I don't know if you all remember
- 12:20the 50 bowl fall at the finish line moment, but what a special
- 12:25moment. Alexis Holmes had not made the
- 12:28team. We had someone who decided not
- 12:31to go and I had to select another athlete and selected
- 12:33Alexis Holmes. Alexis Holmes knew how to win.
- 12:36She was on that 323 junior team. Alexis Holmes was on it.
- 12:41I knew she knew how to win. She was on the NCAA 4 by 4
- 12:44championship NCAA record team. The history shows she knows how
- 12:50to win. You have to think about all of
- 12:54those things when you talk about the best of the best.
- 12:57Take the risk on your heart, your mind, your soul.
- 13:01Take your risk. Nobody thought Alexis Holmes was
- 13:07going to walk them, get bowled down.
- 13:10Nobody. The men went out there.
- 13:14You only can have one sub. The men went out there in the
- 13:17prelims and someone they ran really, really bad and the plan
- 13:23was to bring in a man, another man in the final.
- 13:26But since, I'm sorry, another woman, but since the man friend,
- 13:30so not that great. Then we had to switch up the
- 13:33plans. Can the women hold it down?
- 13:37We decided to go for it. Alexis Holmes pulled it out.
- 13:42Coaching is also about instinct, trusting your instinct.
- 13:48So coming back to the women's 4 by 4, 6 minutes, here we are.
- 13:56I got 6 minutes left. What am I going to do at this
- 13:58point? This is it, Shell.
- 13:59You have no more time. I finally just had the courage
- 14:08to stand up for the process. It had been working.
- 14:11We were winning. We were back to the golden era,
- 14:14not just at a a time where the US was expected to win.
- 14:18We were winning big moments when our when our competitors were at
- 14:24their best. And would I compromise that for
- 14:30this? Every time I tell you, whenever
- 14:33I didn't do what I was supposed to do, I failed 4 by 4 in 2023.
- 14:42They ran out the zone in the four by four.
- 14:45Who does that? Ran out the zone.
- 14:50I didn't do what my heart, my mom and my soul told me to do.
- 14:55We ran out the zone in 2022. Mixed relay.
- 15:01It was a vivid picture in my mind.
- 15:03I'm talking about vivid. It was like I had a vision of
- 15:07what would happen if I didn't follow what my heart, my mind
- 15:11and my soul told me to do. And that vision came to life.
- 15:16We got the bronze and here I was and I said, OK.
- 15:27History shows that anytime I go against my heart, my mind, so we
- 15:32fail. It's always something that
- 15:34happens. Now, anytime that I haven't, we
- 15:37win. So in this last 6 minutes, are
- 15:42you choosing the process? Are you choosing your word?
- 15:44And it's, I get it, It's your word, right?
- 15:47It's your word. You don't want to go against
- 15:48your word. It's your word.
- 15:49That's all we have. And so I had two different
- 15:52directions. I had a huddle of coaches like
- 15:55you said what you said, so you got to do what you said.
- 15:58Then I had this other coach. He pulled me to the side and I
- 16:02will never forget. He said you can always right or
- 16:05wrong. You can always right or wrong.
- 16:10And I say that because I knew that the wrong thing was not
- 16:15sticking up for something. I built something that God had
- 16:20blessed me with the discernment. So for me to honor the gift, I
- 16:27had to have the courage to stick up for it.
- 16:29And that meant that my word was going to take a hit.
- 16:33And I knew and that moment that this probably was going to be
- 16:37the way that they figured it out to finally Get Me Out.
- 16:42So I didn't, I told her and I said you're not running.
- 16:49And it was one of the no. It is the hardest moment of my
- 16:53coaching career till this day. And it is a moment that I failed
- 16:58as a leader. You know why?
- 17:00Because I procrastinated the truth.
- 17:03I procrastinated the truth. And the truth was she wasn't my
- 17:084:00 and I knew she wasn't my 4:00.
- 17:12And I got in the way of myself by not sticking to my
- 17:16boundaries. And I didn't stick to my
- 17:18boundaries because I was operating in fear because I was
- 17:23not protected in a lot of times that I stood up for myself in
- 17:27the way that I was treated as a woman in leadership.
- 17:34The decisions you have to make and have to tell and though the
- 17:37reception of those decisions. And so it's a circle of
- 17:42dysfunction and I didn't do my part in breaking that cycle in
- 17:49that moment. And so I have to always live
- 17:54with that. I live with the failure of that
- 17:58moment, but I also live with the success of that moment.
- 18:01And I was standing up and having the courage enough to say, if
- 18:04I'm a go out, One thing you're going to know about Coach if she
- 18:09did it this way every single time.
- 18:14And that's the one thing that I take away now that I'm not in
- 18:18that role any longer. All right, a couple of women.
- 18:26I just want to make sure you understand at different points
- 18:29of my career that stood up for me.
- 18:31You got to have some women warring for you.
- 18:35You got to be a women for women because it was women who who
- 18:39wasn't for women. And my outcome was different.
- 18:47Francesca, she was the one that taught me the pivotal.
- 18:52Like I, I was trying to figure this out on his junior team and
- 18:55I could not figure it out. And I it messed up my steps
- 18:58because there's 1 runner. She's a high school runner.
- 19:00She didn't get time in space back then.
- 19:02I was taking a risk on it. I didn't have enough time to
- 19:04really get her ready because she was not used to running with
- 19:08relay teams. She's a star by herself.
- 19:10I ran on relays, only had a certain amount of days.
- 19:13I was just trying to force it on social.
- 19:14All you got to do, this is all you got to do.
- 19:17Finally Francesca comes over and she says because I was like, I
- 19:21just can't get her the way she she's inconsistent.
- 19:24Sometimes she hit it hard, sometimes she doesn't.
- 19:26He said. It's her stance, her stance.
- 19:28He was too narrow. You need to open it wide like
- 19:31this. Came and whispered it to me,
- 19:32nothing loud, just to let me know what she saw.
- 19:38And I, I fixed it, but I didn't change the steps.
- 19:43And so the next day she got out like a bat out of hell.
- 19:47It ran out the zone like you need the stick.
- 19:50But again, I always learn from that moment moving forward.
- 19:55That was a part of my critical 3 component corrections.
- 19:58It's the stance, it's the acceleration.
- 20:00I will always remember friends Chester for whispering in my
- 20:02ear. Latonya Sheffield.
- 20:08Tokyo on the ground World Championships 22, Paris 24.
- 20:14If I said something, she was going to lead the way.
- 20:17She was the head coach. She trusted me fully.
- 20:21If I say this is what I needed, this is what needs to be done,
- 20:24she stood up for me. Sandra Farmer Patrick, she was
- 20:28on the the she was just everywhere.
- 20:30Sandra's everywhere. So you want somebody that's just
- 20:33speaking up for you. It don't matter who she's
- 20:34talking to. Your cousin, your aunt, the
- 20:36president, she is going to speak up for you.
- 20:39That is my Sandra. And then Carol, how are you?
- 20:43How are you doing? Someone that's checking on you,
- 20:48You have to make sure you're doing.
- 20:49You got to be one of these roles for somebody.
- 20:53You have to be because in these moments, I needed these women to
- 20:59stand up on when I couldn't stand up, when I didn't have the
- 21:02courage. And then it's the side of
- 21:07silence. And I leave that slide with no
- 21:10picture because they didn't do nothing.
- 21:14Nothing in the room, witnessing, hearing emotional misconduct,
- 21:21mental misconduct, heard it was there, nothing.
- 21:26It's not OK. Emotional fatigue.
- 21:33I mean, of course I miss my, you know, doing the role, but I'm
- 21:38not stressed out. I was stressed out leaving
- 21:43global championships, upset, crying, tired.
- 21:47I was skinnier than I am. I don't need to lose weight
- 21:54being labeled as difficult. Hey, we need a competitive
- 21:56opportunity. Paris shouldn't be the first
- 21:59time we crack. I mean, we run at the track meet
- 22:02for the reader. I would think.
- 22:03I don't use that. You, you want too much.
- 22:10You, you just just do it. Just win, figure it out.
- 22:16Speaking up is going to, you know, have cost before it
- 22:19protects you. Standing up is going to have
- 22:24cost. But silence is the present and
- 22:28the presence of misconduct is complicity.
- 22:32You cannot be silent. You, you'll be one of them.
- 22:39Leadership. You know, I, I was saying at the
- 22:41very beginning, it's not just about climbing ladders or
- 22:44resilience a person's success, but how are you protecting your
- 22:49gift others? You know, what you believe, what
- 22:52you stand up for, your heart, your mind, your soul, your
- 22:56instinct is put there for a reason.
- 22:59Discernment is not given to the weak.
- 23:03You have to be responsible for that.
- 23:07And then you have to create safer pathways for those who
- 23:10come after us. We have to.
- 23:16And so I just think, you know, I got the call about what, 3
- 23:23months into 2025, last year that my contract wasn't being
- 23:26renewed. I was not surprised.
- 23:28It was OK, But I was just thinking about everything that I
- 23:36had done for that last decade. Everything I'm just thinking
- 23:39about like all the sacrifice, all the things, all the
- 23:44accolades. The 4x4 went on to break a 36
- 23:51year old record. We should have broke the world
- 23:54record that night in Paris. I knew we were going to break
- 23:58the world record with the four. The only reason we ran that 10th
- 24:02of a second and Gabby almost ran into the rail.
- 24:04I don't know, but the only reason was because I had the
- 24:07distraction and then 6 minutes before I was dealing with the
- 24:11distraction instead of with the four, passing the baton, giving
- 24:15them my last cues, giving them my last gems.
- 24:19I wasn't focused on the four, I was focused on the one.
- 24:22And that one was a 10th of a second.
- 24:24And we got the American record, not the world record.
- 24:30Speak up early. Don't wait.
- 24:33You know, speak up early, don't be afraid, even if it puts you
- 24:38out. Speak up, Build your trusted
- 24:45circles, have your people, have your people to protect you, have
- 24:49your people to speak up for you and choose your courage over
- 24:53your comfort. You will always be able to walk
- 24:57into a room and with your head up knowing that you did your
- 25:01best in the face of fear, in the face of doubt, choose your
- 25:06courage and be the woman that that you want, that you need it
- 25:10At some point. It is your responsibility to be
- 25:14that woman for that woman the same way that I will be for the
- 25:18next. And then so as we leave, just
- 25:23think about, you know, who are you going to protect?
- 25:26Who are you protecting? You know, what gift are you
- 25:30protecting? Who are you amplifying?
- 25:35Who you speaking up for, going to war, for praying for whatever
- 25:41it is? Why are you silent?
- 25:46And why now? I have made a decision that was
- 25:50a selfish decision because at this point I'm 45 and I'm not
- 25:54perfect. And so when I was younger, I
- 25:57made some selfish decisions because I was thinking about my
- 26:01outcome. So you won't be perfect, but
- 26:07change it when you can. Now that you have the education
- 26:12and the knowledge. We're older.
- 26:15Be responsible for that. And what power do you hold that
- 26:19someone else needs? How do we power share?
- 26:24Remember, breaking barriers isn't enough, but we must break
- 26:27our silence too. Final charge Leadership is not
- 26:33proven. When things are easy, it's
- 26:35revealed. And how we respond when someone
- 26:37else is being harmed. I choose to speak so others
- 26:42don't have to suffer in silence again.
- 26:44I'm going to say it again. Another spot.
- 26:46Who are you protecting? Who are you amplifying?
- 26:47Why are you silent and why? What power do you hold that
- 26:50someone else's needs and say it again.
- 26:52Two slides because it is that important for the legacy, for
- 26:59the next generation, for the woman, for the woman, for the
- 27:02woman, for the woman, for the woman.
- 27:04You got to do your part and for the woman.
- 27:09All right. Thank you.
