- 0:00Hey everyone-welcome back to The Science of Leading.
- 0:02I'm Claire Monroe, and yup, Edwin Carrington is here with me,
- 0:05as always.
- 0:06So today, we're getting into something that I-honestly-wish someone had
- 0:10explained to me, like, way earlier in my career.
- 0:12Hiring for fit...
- 0:14not just for skills.
- 0:14Edwin, I feel like this is one of those things that
- 0:18sounds simple, but people mess it up all the time.
- 0:20Why is that?
- 0:20Because, Claire, most hiring still revolves around what's
- 0:24on paper-CVs, credentials, polished interviews.
- 0:28We look for the "right experience" and just hope that means the person's
- 0:31gonna thrive.
- 0:31But, as we've talked about before,
- 0:35that totally skips what actually drives long-term success-cultural and
- 0:39behavioral fit.
- 0:40You can have a team of A-players on paper...
- 0:43but if they don't sync with your company's values or work style?
- 0:46You'll get friction.
- 0:48Disengagement.
- 0:49And yeah-people leaving sooner than you planned.
- 0:49Ohhh,
- 0:52I've definitely lived that.
- 0:54My first job after college?
- 0:55This tiny startup-super cool product,
- 0:58super smart team, tons of responsibility.
- 0:58But like...
- 1:02I just didn't fit.
- 1:03The pace was nonstop, and everyone kind of thrived in that chaos.
- 1:07I'm more of a plan-it-out person,
- 1:09and I remember feeling totally off from,
- 1:10like, day one.
- 1:10I think I lasted six months?
- 1:14It wasn't my skillset.
- 1:15It just...
- 1:16wasn't my environment.
- 1:16That's a textbook example.
- 1:19And you're not alone.
- 1:21There's a lot of data showing that poor fit-not poor ability-is one of
- 1:26the biggest reasons talented people walk away.
- 1:26Companies like Zappos and
- 1:31Patagonia actually lead with fit.
- 1:33Zappos even offers new hires a bonus to quit if they realize early on
- 1:37the culture isn't right for them.
- 1:37Why?
- 1:40Because they'd rather part ways early than force a mismatch onto the
- 1:44team.
- 1:44That's...
- 1:45kind of wild.
- 1:46But also-yeah-it makes so much sense.
- 1:46And Patagonia,
- 1:49too, right?
- 1:49They're, like, super clear about their values-sustainability,
- 1:52activism, all of that.
- 1:52It's not just,
- 1:55"Are you good at the job?" It's,
- 1:57"Do you believe what we believe?"Exactly.
- 2:00When you hire for fit, you're building a team that aligns on more than
- 2:04just ability.
- 2:04It's about shared values,
- 2:07shared ways of working.
- 2:08Skills can be taught.
- 2:08But if someone doesn't align with how you operate
- 2:13or what you stand for...
- 2:15it's a much tougher fix.
- 2:15Okay-so if CVs and interviews aren't enough...
- 2:19then how do you figure out if someone's a fit?
- 2:22That's what I really wanna get into next.
- 2:22First step?
- 2:25You've gotta define what "fit" actually means for your organization.
- 2:25Before
- 2:30you even write the job post, you need clarity on your core values,
- 2:33your company culture, what makes your team your team.
- 2:33Are you scrappy
- 2:38and fast-paced?
- 2:39Or more structured and deliberate?
- 2:39Without that clarity-it's almost impossible
- 2:44to recognize the right fit when you see it.
- 2:44Right,
- 2:47so it's not just about the candidate,
- 2:49it's about knowing yourself as a company.
- 2:49I feel like a lot of leaders
- 2:52skip that part and just kind of...
- 2:54hope it works out.
- 2:54They do.
- 2:56And then they get frustrated later on.
- 2:56Once you've nailed down your culture,
- 3:01you can weave it into every step of the hiring process.
- 3:01Behavioral interview
- 3:07questions are a great place to start-like,
- 3:09"Tell me about a time you had to navigate a team conflict."Those kinds
- 3:14of questions show you how someone works-not just what they know.
- 3:14Oh yeah,
- 3:18we talked about this way back in our first episode-the whole idea that
- 3:22how you work matters just as much as what you know.
- 3:22But even with great
- 3:26questions, it's easy to miss stuff,
- 3:28right?
- 3:28That's where OAD's fit assessments come in?
- 3:28Exactly.
- 3:33OAD uses behavioral science to measure traits like adaptability,
- 3:38communication style, emotional intelligence.
- 3:38It gives you a deeper look-beyond
- 3:44the interview and the credentials-to figure out if someone will actually
- 3:48thrive in your environment.
- 3:48It's not about creating carbon copies.
- 3:53It's about finding people whose strengths complement the team and who
- 3:57share your core values.
- 3:57I love that.
- 3:59And I know you've mentioned trial projects,
- 4:01too.
- 4:01Why do you put so much emphasis on those?
- 4:01Because anyone can sound great
- 4:05in an interview.
- 4:06But a trial project?
- 4:06It gives you real-world evidence.
- 4:06It doesn't have
- 4:11to be huge-just a small assignment,
- 4:14something practical.
- 4:14You see how they communicate.
- 4:17Do they ask smart questions?
- 4:19Take initiative?
- 4:20Do they own it?
- 4:20It's one of the clearest ways to see fit in action-especially
- 4:25for high-stakes roles.
- 4:25Yeah, that totally makes sense.
- 4:28Like...
- 4:29you wouldn't buy a car without a test drive,
- 4:31right?
- 4:31So why hire someone without seeing them in motion?
- 4:31Exactly.
- 4:35And when you stack those steps-defining your culture,
- 4:38using behavioral interviews, fit assessments,
- 4:41trial projects-you massively increase your odds of building a team that
- 4:46actually sticks.
- 4:46Okay, cool-so let's say you do find someone who's a great
- 4:50fit.
- 4:50Now comes the next part: keeping them that way.
- 4:50That's where onboarding
- 4:56comes in, right?
- 4:56That's right.
- 4:57Onboarding is your moment to double down on your culture and values.
- 4:57It's
- 5:02not just paperwork and logins-it's how you help people feel like they
- 5:06belong.
- 5:06From day one, they should understand how their work connects to
- 5:10the bigger mission.
- 5:10Totally.
- 5:12I read that Google's onboarding process is,
- 5:15like, legendary for that.
- 5:15They don't just toss you in-they assign mentors,
- 5:19set clear goals, and help you feel plugged in right away.
- 5:19And that's probably
- 5:23a big reason why their teams are so aligned.
- 5:23Absolutely.
- 5:27Great onboarding drives engagement,
- 5:29performance, retention.
- 5:29But-it also helps you spot red flags early.
- 5:29If
- 5:35a new hire isn't connecting, or resists feedback,
- 5:38or seems checked out...Those are signs you should pay attention to.
- 5:38Have
- 5:44honest conversations.
- 5:45Offer support.
- 5:46And if needed-rethink the role or even the fit.
- 5:46So it's not just about
- 5:52hiring-it's about setting people up to thrive.
- 5:52And if things go off course,
- 5:57being willing to adapt or make a change.
- 5:57I love that.
- 5:57It feels like this
- 6:02whole process-defining fit, assessing it,
- 6:05reinforcing it through onboarding-that's what separates high-performing
- 6:09teams from the rest.
- 6:09That's it, Claire.
- 6:12Fit isn't a box you check during hiring.
- 6:12It's a long-term strategy.
- 6:12When
- 6:17you get it right-you build teams that are aligned,
- 6:20engaged, and ready to grow together.
- 6:20Well...
- 6:23I think that's the perfect place to wrap it for today.
- 6:23Thanks,
- 6:27Edwin, as always.

- 6:46always a pleasure.
- 6:46Always a pleasure,
- 6:48Claire.
