- 0:00SPEAKER_00: In this manager training success guide, I talk about the factors that you should consider to deliver effective management training in your organisation.
- 0:10SPEAKER_00: It is really easy to promote good employees with plenty of potential into management positions and effectively chuck them in at the deep end and see if they are successful.
- 0:22SPEAKER_00: As any manager knows, managing a diverse team with different drivers, ambitions, strengths, weaknesses, and different personalities is not an easy, straightforward job.
- 0:33SPEAKER_00: Average managers will get you okay results.
- 0:36SPEAKER_00: Great managers multiply the profit created by their teams.
- 0:40SPEAKER_00: Yes, multiply.
- 0:42SPEAKER_00: Research used by McKinsey's shows that the top 5% of managers generate eight times the productivity and value through their teams compared to the average manager.
- 0:52SPEAKER_00: I personally have increased measurable team performance by over 10 times with several different teams, adding millions to company profitability.
- 1:02SPEAKER_00: Even more important, great managers are not born with these amazing skills.
- 1:06SPEAKER_00: They start in exactly the same place as everyone else and they learn and build their skills.
- 1:12SPEAKER_00: Few of these great managers got to where they are without being taught great management practices at some point during their career.
- 1:19SPEAKER_00: I had a great manager teach me a huge amount early in my career.
- 1:24SPEAKER_00: The question becomes: do you want to invest in training your managers to create more profit per employee than your competitors?
- 1:33SPEAKER_00: Buying in management talent might be quicker, but not always.
- 1:37SPEAKER_00: I guarantee you that it will be many multiples more expensive than training your current managers.
- 1:44SPEAKER_00: Assuming you want to deliver effective management training, I will touch on firstly align management training to company goals and culture.
- 1:53SPEAKER_00: Secondly, when to train managers, third, which managers to train first, fourth, measuring the success of management training, and fifth, six core management skills to improve team performance and company profitability.
- 2:06SPEAKER_00: Training your managers is the most leveraged training you can undertake.
- 2:11SPEAKER_00: Improve the job your managers do, and they will improve the job everyone else in the company does.
- 2:17SPEAKER_00: It is hard to beat the return on investment this gives our business.
- 2:21SPEAKER_00: Put the actions in this manager training success guide into action and help ensure the training you provide makes a noticeable impact on business profit.
- 2:31SPEAKER_00: So the first section is aligning management training to company goals and culture.
- 2:37SPEAKER_00: The management training you implement with your managers should help the company reach its goals.
- 2:43SPEAKER_00: Your junior and middle managers are the people that will implement the strategy, tactics, responses to competitor actions, etc.
- 2:50SPEAKER_00: and more.
- 2:51SPEAKER_00: Training will improve the tools by which they implement initiatives and actions, activities, etc.
- 2:58SPEAKER_00: needed with their teams.
- 3:00SPEAKER_00: Compare your company goals to the capabilities of the management population.
- 3:05SPEAKER_00: Look for the gaps between the needs of the business and the capability to deliver.
- 3:11SPEAKER_00: For example, if your business struggles to successfully implement projects on time, then you might focus on training your managers in communication, delegation, relationship building, expectation management and project management.
- 3:24SPEAKER_00: Equally important is any training provided to managers should align with a company culture and how you want managers to manage.
- 3:33SPEAKER_00: Select trainers with values and a management ethos similar to what you want to instill and reinforce within your company.
- 3:41SPEAKER_00: For example, Enhanced Dot Training trains managers to be open, honest, straightforward, diplomatic, team focused and results driven.
- 3:50SPEAKER_00: Good alignment of goals and culture will make the training more relevant, interesting and useful to your managers.
- 3:58SPEAKER_00: Make sure you are regularly communicating the goals that need to be achieved and how you want those goals to be achieved by your managers.
- 4:05SPEAKER_00: Look for and find the gaps between the needs and capabilities to deliver and train your managers to bridge those gaps.
- 4:14SPEAKER_00: My name is Jess Coles, and if you're new to this podcast, Enhance.training provides the resources and courses for managers to build management expertise and confidence to lead any team to their best performance.
- 4:27SPEAKER_00: I have included links to additional resources in the podcast description to help you plan and implement management training programs in your business.
- 4:35SPEAKER_00: Do take a look at these.
- 4:38SPEAKER_00: So the second section is when to train managers.
- 4:42SPEAKER_00: Train managers when you see a gap developing between what they need to achieve for the company and what they are actually delivering.
- 4:51SPEAKER_00: Train them as early as possible before the gap grows.
- 4:55SPEAKER_00: Here are some of the events that indicate it would be beneficial to explore management training options.
- 5:01SPEAKER_00: Firstly, new managers just before or as individuals are promoted into their first management position.
- 5:08SPEAKER_00: Secondly, high potential talent.
- 5:11SPEAKER_00: Think carefully about the timing of any training.
- 5:14SPEAKER_00: Getting the best value from the training requires the individuals to practice what they have learnt.
- 5:20SPEAKER_00: Third, managers with skill gaps.
- 5:22SPEAKER_00: Keep reassessing the needs of the business against what the current managers are delivering with their teams.
- 5:28SPEAKER_00: Feedback and surveys may also highlight skill gaps.
- 5:33SPEAKER_00: Fourth, managers taking on bigger teams or tough challenges.
- 5:37SPEAKER_00: Promotion or taking on project work or an underperforming team are some key events in this category.
- 5:44SPEAKER_00: Fifth, managers in fast-growing organizations.
- 5:48SPEAKER_00: The complexity and the challenges of fast-growing businesses increase quickly, and managers need to keep up to ensure business success.
- 5:56SPEAKER_00: Managers make all the decisions with real impact in a business.
- 6:00SPEAKER_00: They are also the individuals tasked with keeping all the other employees productive.
- 6:05SPEAKER_00: The better the manager does their job, the better all the employees will do theirs.
- 6:11SPEAKER_00: The third section is which managers to train first.
- 6:16SPEAKER_00: I've spent a lot of time training managers and coaching leaders.
- 6:20SPEAKER_00: To teach and develop anyone, the individuals need to want to learn and develop.
- 6:26SPEAKER_00: If they don't want to, your training and development efforts will be largely wasted.
- 6:31SPEAKER_00: With this in mind, the first managers to train are those that, firstly, are hungry to learn and improve.
- 6:38SPEAKER_00: Secondly, managers who will put their team first as they're much more likely to leverage their skills into the whole team, multiplying the benefits of the training.
- 6:48SPEAKER_00: Third, managers with good self-awareness and self-honesty.
- 6:52SPEAKER_00: Fourth, those managers that are genuinely interested in people and who are excited and energized by leading teams.
- 7:00SPEAKER_00: Training is not a good substitute for good line management practices when you're faced with below average manager performance or managers that are not particularly keen to learn and improve.
- 7:12SPEAKER_00: Focus your training first on those that are hungry to learn.
- 7:18SPEAKER_00: The fourth section, measuring the success of management training.
- 7:23SPEAKER_00: Measuring the success of management training is not that easy because managers create a lot of the value indirectly through their teams.
- 7:31SPEAKER_00: To assess the performance of the manager, look at the performance of their team overall.
- 7:37SPEAKER_00: For example, when I was training a relatively new manager, the sales generated by his team increased by over 10% over a six-month period through better teamwork.
- 7:47SPEAKER_00: That was over$1.5 million per year in additional sales.
- 7:52SPEAKER_00: Use a mix of metrics to assess team performance, such as firstly it might be financial performance metrics or relevant KPIs for the whole team.
- 8:01SPEAKER_00: Secondly, you could include 360-degree feedback questionnaires.
- 8:05SPEAKER_00: Third, you could add in team motivation and engagement surveys, and fourth, you could look at team attrition rates.
- 8:12SPEAKER_00: Bad management practices can increase team performance in the short term but not the longer term.
- 8:18SPEAKER_00: Good management practices should keep growing team performance year after year after year.
- 8:24SPEAKER_00: Most of these metrics take a bit of organization to put in place, but don't incur much financial cost, so are available to all companies.
- 8:34SPEAKER_00: Do put in place measurement of the effectiveness of management training.
- 8:38SPEAKER_00: So the fifth section going through six core management skills I think every manager should focus on.
- 8:44SPEAKER_00: I view the following skills as absolutely core to good management practices.
- 8:49SPEAKER_00: The better a manager is at each of these, the more value or team profit they can produce.
- 8:55SPEAKER_00: So firstly, setting and managing expectations and goals, including the ability to say no diplomatically.
- 9:02SPEAKER_00: Secondly, knowing how to delegate and follow up so managers consistently get back what they asked for when they asked for it.
- 9:09SPEAKER_00: Third, to be confident in giving useful and specific feedback.
- 9:14SPEAKER_00: Feedback is an essential part of developing others, praising them and reinforcing expectations.
- 9:20SPEAKER_00: Fourth, improve the clarity, honesty and speed of communication across the team and with their bosses.
- 9:26SPEAKER_00: Communication is essential for teamwork, coordination, collaboration and problem solving.
- 9:32SPEAKER_00: Fifth, resolving people's problems in the team and dealing with conflict in a diplomatic and straightforward way.
- 9:39SPEAKER_00: And sixth, making decisions without perfect information that are consistently aligned to the needs of the team and the business.
- 9:47SPEAKER_00: These are the core management skills every manager should work to get good at before focusing on improving their other management skills.
- 9:55SPEAKER_00: Get your managers good at all six of these skills, and they are likely to be well ahead of the average manager and helping your business consistently beat targets.
- 10:05SPEAKER_00: So, in summary, training your managers is probably the most leveraged training you can undertake to impact the biggest number of employees in your business.
- 10:14SPEAKER_00: Give the right training to the right managers, and you'll see a significant difference in team motivation, engagement, and performance.
- 10:22SPEAKER_00: Replicate this across the business, and you create significant competitive advantage for your business.
- 10:29SPEAKER_00: As a reminder, in this management training success guide, we have covered firstly, align management training to company goals and the culture of the business.
- 10:38SPEAKER_00: Secondly, when to train managers, third, which managers to train first, fourth, measuring the success of management training, and fifth, six core management skills to improve team performance and company profitability as quickly as possible.
- 10:52SPEAKER_00: Take a look in the description for options to give your managers the expertise and confidence to help your business beat goals year after year.
