Transcript
- 0:00my guest today is Matt gay and we're
- 0:03going to be talking about how good at
- 0:05operations drives good yield management
- 0:08and some specifics that you need to be
- 0:10thinking about if you're a publisher
- 0:13Matt and I first met over 10 years ago
- 0:16when he was at Martha Stewart Living on
- 0:18the publisher side Matt has deep
- 0:21experience in ad operations having been
- 0:24the former senior vice president at
- 0:26operative a company that specialized in
- 0:29ad operation for digital media he has a
- 0:32unique perspective having worked in
- 0:35technology and adops he's also spent
- 0:37time on the publisher side at LinkedIn
- 0:40he's worked on the agency side at ipg
- 0:43and he has worked in consulting firms
- 0:46like Accenture and deoe Matt it is so
- 0:49good to have you here today it's great
- 0:51to be here James thank you for having me
- 0:53excellent Now Matt let's start with some
- 0:56of the different types of challenges for
- 0:58for ad operations at end of the day
- 1:01buyers and sellers both want campaigns
- 1:04to be running effectively and and ads to
- 1:06be served to people hopefully the right
- 1:09people but they value very different
- 1:11things so so let's start with the buy
- 1:14side what is the most painful thing for
- 1:17for advertisers as they're thinking
- 1:19about their interaction with the adops
- 1:21experience yeah that's a really good
- 1:23question and there actually they're um
- 1:26they're very different uh it can be very
- 1:28different things on the on the bu side
- 1:30on the you know the agency side there
- 1:32are so many layers of marketing you know
- 1:35within a company there's marketing
- 1:38operations um there's you know marketing
- 1:40planning there's obviously brand
- 1:41marketers um there's direct response
- 1:43marketing um the marketing organization
- 1:46is highly Matrix matrixed um in
- 1:49companies and you know the agency is
- 1:51kind of left at the end you know with a
- 1:53deadline to actually deliver so um what
- 1:56often happens is it's a big timing
- 1:59Challenge on the agency side because
- 2:01things get backed up you know not
- 2:03because anybody's obviously trying
- 2:04everybody's got the same goals to get
- 2:05the campaign you know live you know and
- 2:07effective um but there are so many
- 2:09moving parts and the agency is you know
- 2:12at the end of things um so the biggest
- 2:15challenge you know on the agency side
- 2:17oftentimes um is to be able to provide a
- 2:19lot of analytics um and a lot of you
- 2:22know reporting and provide a lot of
- 2:24added value um to the campaign U because
- 2:28everything is usually always such a to
- 2:30get it live that everybody kind of just
- 2:31breathes a sigh of relief uh you know
- 2:33once it uh you know once it gets um you
- 2:36know once it gets live um now and that's
- 2:39that's where the fun begins on the you
- 2:41know on the publisher side um so now you
- 2:43know their job um is to is kind of
- 2:46twofold actually and that's where we get
- 2:48into you know yield a little bit um you
- 2:50know first and foremost and you know the
- 2:52umbrella is you know making sure that
- 2:54that campaign delivers you know
- 2:55according to its um goals and sometimes
- 2:59sellers might have oversold a little bit
- 3:01uh you know in the you know in the sales
- 3:03process um and you know targeting might
- 3:05be you know a little bit different the
- 3:07demographic might be a little bit
- 3:08different um you know the content you
- 3:10know may be you know a little bit
- 3:11different um and obviously just uh you
- 3:13know human response you know might be
- 3:15different so on the publisher side you
- 3:18know the challenge is making sure that
- 3:19that campaign you know delivers always
- 3:22uh you know in in full and then the Dual
- 3:25challenge is is you know making sure
- 3:27it's got the optimum yield you know for
- 3:29the public right that's how Publishers
- 3:31you know stay um you know stay in
- 3:33business so it's also taking a look at
- 3:35the campaign and noticing you know what
- 3:38might be um you know popping you know a
- 3:40little bit more you know where things
- 3:42might be a little uh sluggish um and
- 3:45maybe you want to up an investment um in
- 3:47a you know particular area again
- 3:50helping the uh you know the campaign
- 3:53achieve its uh achieve its goals and
- 3:55that's a big belief that I've always had
- 3:57is that you know yield management and
- 3:59campaign performance you know don't have
- 4:00to be at odds I think they actually
- 4:02serve each other very well and I think
- 4:04the buy side and sell side uh you know
- 4:06can serve each other you know very well
- 4:08because at the end of the day you're
- 4:09looking for the best experience for the
- 4:11consumer um you know which both are
- 4:12responsible for doing when you've worked
- 4:15with adops teams either on the publisher
- 4:18side or or the buy side um what are the
- 4:22the skills that you think make for a
- 4:24great ad operations team and and you
- 4:27know I'll throw some out at you and I
- 4:29won't let you say all of the above
- 4:31so is not a proper response all the you
- 4:35know there are challenges around things
- 4:37like knowing the technology being very
- 4:41process FOC focused and make sure that
- 4:43the campaign went live doing a check-in
- 4:45after a few days there is sort of being
- 4:49client focused there's a whole range of
- 4:51skills that go into making a good adops
- 4:53team from your perspective what's you
- 4:56know top top of that list for me it's
- 5:00curiosity um because I believe that
- 5:04curiosity is tough to train in somebody
- 5:07all the things that you mentioned are
- 5:09very important um but are all things
- 5:11that you can train you can train people
- 5:13on the technology um you can train
- 5:16people on the process yes some are going
- 5:18to be better or good or what have you
- 5:20and there's going to be a little bit of
- 5:21investment of time um but ultimately in
- 5:23my opinion what makes a great adops
- 5:25professional is a sense of curiosity a
- 5:28sense of curiosity
- 5:30what if we change the targeting a little
- 5:33bit on this campaign um what if we rais
- 5:37the frequency cap or reduce the
- 5:38frequency cap or what if we open this
- 5:41campaign up to um you know different
- 5:44types of you know content or why did the
- 5:47seller sell this the way they sold it so
- 5:51all of these things you know in my
- 5:53opinion ultimately make for a better um
- 5:56a better campaign and a better exper
- 5:59experience for the marketer and The
- 6:01Advertiser because now you're adding
- 6:03value right now when you go back and you
- 6:04talk to the agency you know Andor the
- 6:07marketer you have um perspective and you
- 6:10know you are bringing something to the
- 6:12table other than yes your campaign you
- 6:14know ran and full you spent the whole
- 6:16budget we hit all the kpis all that's
- 6:18terrific um but honestly anymore that's
- 6:20what's expected and in order to
- 6:22differentiate yourself um you need the
- 6:24people on the front lines the people in
- 6:26the campaigns um to be able to pick
- 6:28their head up and be like H you know
- 6:31what if we did this or what if we uh you
- 6:33know what if we did that perfect hey um
- 6:37do you have an example of from all of
- 6:40your time working in the industry of
- 6:43where an Advertiser or a publisher has
- 6:46behaved inefficiently due to either the
- 6:49systems or the processes that are in
- 6:52place yeah
- 6:55um there's so you're right there are so
- 6:59many um what I I guess if I were to sort
- 7:02of generalize you know them um because
- 7:05they're all very you know similar is
- 7:07when I've come into add up situations uh
- 7:12on either the buy side or the sell side
- 7:14and you start to be curious and ask the
- 7:16questions why um the answer often comes
- 7:19back is because that's the way we've
- 7:21always done it or that's the way we
- 7:23that's the way we do things and what I
- 7:25started to do was you know what if we
- 7:28stop doing this or what if we start
- 7:30doing that or what if we change this um
- 7:34and you know usually you get met a
- 7:36little bit with the well that's not
- 7:38going to work because and that's not
- 7:39going to work because and we've tried
- 7:40that before and you know um you hum me
- 7:44you know try you know try it again let's
- 7:45try it in pieces you know let's try it
- 7:47in a you know in a different way you
- 7:49know I'm not a big proponent of blowing
- 7:51things up so to speak um but certainly
- 7:54with taking pieces um and uh you know
- 7:58and and and starting and stopping you
- 7:59know doing you know particular things
- 8:01because I've just found that there are
- 8:03so many things so many things that are
- 8:06being done today um that don't actually
- 8:09need to be done um and the the second
- 8:12part around that is around automation um
- 8:16often you know we've been able to
- 8:17automate um a lot of tasks either you
- 8:20know within the ad server or within the
- 8:22campaign um you know management system
- 8:25outside of the ad server analytics
- 8:28obviously right we're getting into the
- 8:29age um you know of AI and different
- 8:32kinds of you know analytics you're able
- 8:33to you know automate a lot of things so
- 8:35the first thing is is to you know stop
- 8:38doing or clean out kind of the you know
- 8:40the dead wood of of of process and then
- 8:42the next layer is to automate what needs
- 8:45to be done but what can be you know
- 8:47automated which I haven't really seen
- 8:50that put many people out of jobs yet
- 8:52I've seen that actually the way I
- 8:54describe it is you start to work with
- 8:55your head and not your hands um your
- 8:58adops people now and going back to what
- 9:00I was talking about earlier your adops
- 9:02people now can add value um you know
- 9:04they can actually start to analyze and
- 9:06start to think about things and
- 9:07everybody should be thinking about yield
- 9:09and everybody should be thinking about
- 9:10forecasting and inventory optimization I
- 9:13know is the yield doctor that's music to
- 9:14your ears that everybody should be
- 9:16thinking about y management but in in
- 9:18you know advertising operations that's
- 9:20really what it's all about what about
- 9:22have you seen examples where someone
- 9:25sort of focused on the wrong part of the
- 9:28equation Maybe you know they should be
- 9:30focused on multi-touch and they're using
- 9:32last touch or other examples like that
- 9:36yeah um I there's a there's one
- 9:39particular example that comes to mind um
- 9:42very you know relatively large you know
- 9:45marketing or company with a marketing
- 9:47organization spends hundreds of millions
- 9:49of dollars a year in um you know in
- 9:51digital advertising and I was on the you
- 9:54know the publisher side you know adops
- 9:56you know yield and you know sales kind
- 9:58of you know Al together and this company
- 10:03was when again remember I just said they
- 10:05spend hundreds of millions of dollars in
- 10:07digital marketing uh they were still
- 10:08working off a last touch attribution um
- 10:11last click and that took me a little bit
- 10:14by surprise because this was only you
- 10:16know about a year or two ago and uh the
- 10:18response we got back was well it's
- 10:20easier it's easier to use less click and
- 10:24it's tough to argue with to some degree
- 10:26it is certainly easier and cleaner um
- 10:29but you're actually missing the story um
- 10:32and you know at the end of the day
- 10:34you're actually wasting money um because
- 10:38you can be a lot more efficient with
- 10:41your ad dollars if you are looking at
- 10:44the whole uh customer Journey or
- 10:48multi-touch attribution and to take it
- 10:51one step further their system of record
- 10:54um worked off of Left touch attribution
- 10:56and low cost um and that's what they to
- 10:59buy based off of but we had other data
- 11:03and they had other data that actually
- 11:05showed that they could be much more
- 11:08efficient um if they bought differently
- 11:11but their processes and their policies
- 11:14um and even their systems were such that
- 11:17it didn't allow them to actually um you
- 11:19know operate you know differently so to
- 11:21the tune of wasting you know I don't
- 11:23know how much but you know a whole lot
- 11:24of money on marketing a lot of
- 11:26inefficient um you know campaigns and it
- 11:29just kind of goes to show you James the
- 11:32the the part that humans really still
- 11:35play you know and will continue to play
- 11:37you know in uh you know in these roles
- 11:40um yes we have you know AI yes we have
- 11:43Automation and that is going to automate
- 11:45many many different things but at the
- 11:46end of the day this inefficiency you
- 11:48know was actually caused by and can be
- 11:51solved by it actually can be solved by
- 11:53people thinking about the whole
- 11:56marketing process and actually
- 11:57understanding you know the whole
- 11:59marketing process so you know I like to
- 12:01think of you know technology as a Helper
- 12:05and helping me do an automate some of
- 12:07the things that I can do uh that it can
- 12:10do so that I can then use my time um you
- 12:12know thinking more about analyses and
- 12:14and and bigger business problems so when
- 12:16you think about the evolution of the
- 12:18industry at the moment we've got a
- 12:20situation where the tools should be
- 12:22getting easier to use right we should be
- 12:25getting more standardized processes but
- 12:27in some respects continue to have the
- 12:30industry get more and more complex due
- 12:34to new formats digital out of home CTV
- 12:38ETA who who's winning in that
- 12:42tradeoff um what do you mean who's
- 12:44winning who is the complexity
- 12:46overwhelming the systems is is life
- 12:49getting simpler I see um I think uh I
- 12:52think it's you know one for complexity
- 12:54zero for uh you know Simplicity and you
- 12:58know honestly and
- 12:59I you know this is this is just another
- 13:03Evolution right we go up and we go down
- 13:06you know you and I have been at this for
- 13:07you know a long time um you know and
- 13:10back in the day you know there were
- 13:11banner ads and then all of a sudden you
- 13:13know video showed up um and then we had
- 13:16Dynamic you know ads um and at the end
- 13:20of the day I firmly believe that it's
- 13:24the humans that complicate things and
- 13:27that can also simplify things so what I
- 13:30mean by that is yes there are all of
- 13:34these new things going on like you
- 13:37mentioned digital um you know out of
- 13:39home connected TV um and they all have
- 13:42their Associated complicated you know
- 13:44Technologies you know along with it um
- 13:47which is all great but you have to start
- 13:49small and you have to build um one of
- 13:54the things you know that um um I always
- 13:58tell that we always do and I tell other
- 14:00adops teams especially when they're
- 14:02looking at you know reporting and yield
- 14:04is to make sure your foundation is right
- 14:06make sure your data is actually correct
- 14:08because if you go starting off you know
- 14:10with complicated yield analyses and
- 14:12forecasting if your base data isn't uh
- 14:16right um then your forecast and your
- 14:18yield is going to be wrong the same
- 14:19things go with all of these new
- 14:21technologies if you don't get them right
- 14:23in a small and simple format then when
- 14:25you scale um things go haywire and then
- 14:29yes the machines do take over um and
- 14:31complexity wins and simplicity um you
- 14:34know does not win so I think it's just
- 14:36up to the humans to take control of the
- 14:38technology start small get it to work
- 14:41and then scale from there and that's
- 14:42where I've seen
- 14:44success got it uh let's talk about yield
- 14:47since this is the the yield doctor
- 14:49Channel what are the mistakes that
- 14:52Publishers make in add operations that
- 14:55negatively impact yield so one I hit on
- 14:58a already right which is around just
- 15:01understanding what they've got um so
- 15:04they may or may not have a rate card and
- 15:06I remember from you know one of your
- 15:08lessons you know recently um they had
- 15:10the wrong rate card or the old years
- 15:12rate card pinned up uh in their in their
- 15:14cubicle which I'm sure there's a lot of
- 15:16people you know uh smirking uh you know
- 15:19about that because that's happened to
- 15:20them uh you know as well um but the
- 15:23first is to understand what is actually
- 15:25going on with your business what are you
- 15:27charging what is your yield what is your
- 15:30floor what is your average what are your
- 15:34highs um how did we do quarter over
- 15:36quarter year over year week over week
- 15:39how are we do it s interrupt but have
- 15:41you seen examples where organizations
- 15:43don't understand all those things oh
- 15:45yeah oh without a doubt I've I've worked
- 15:47in I've worked in two of them um and uh
- 15:50and I've seen uh you know many more
- 15:52where they don't really actually
- 15:55understand what is going on against that
- 15:56raate card so it's nice to have a rate
- 15:58card but all know if you don't actually
- 16:00that goes back to my data point if you
- 16:02don't have the clean data to match up
- 16:04against your rate card to understand
- 16:06what's going on hey the rate card might
- 16:08be wrong maybe you've got a bad rate
- 16:10card maybe you've got bad floors maybe
- 16:12they're too high maybe they're too low
- 16:15um you know you never you never know
- 16:17until you start a dialogue and you start
- 16:19a conversation um the second thing the
- 16:23second mistake that um you know to your
- 16:25question I've dealt with um and talked
- 16:28to many others is having an accurate
- 16:29forecast you know adops you know um you
- 16:33know machine Jokes Aside right but you
- 16:35know adops should be able to accurately
- 16:39forecast and predict within a certain
- 16:42band what's going to happen um yes there
- 16:45are things you know worldly Godly events
- 16:48that happen um that are out of your
- 16:50control um but for the most part
- 16:53people are experts and should be able to
- 16:55give an idea of forecasting Revenue as
- 16:59well as inventory I've also seen a lot
- 17:01of people talk about forecast in terms
- 17:03of
- 17:04inventory nobody really cares about
- 17:06inventory in a business level they care
- 17:07about Revenue um so if you can't
- 17:10monetize that you know revenue and you
- 17:12can't forecast what that's going to be
- 17:15um that can be um you know quite you
- 17:17know quite a challenge um and I'd say
- 17:19the third part is having a um a feedback
- 17:23loop and a and a and a conversation you
- 17:26know in uh you know internally um adops
- 17:30should be ingrained in my opinion and
- 17:32you know I'm obviously biased but if you
- 17:34think of a you know a hub and spoke you
- 17:36know I think adops is the middle right
- 17:38is that Hub and they get together they
- 17:41can pull in the salespeople they can
- 17:42pull in the marketers um they can pull
- 17:45in finance uh they can pull in you know
- 17:48content creation you know editorial you
- 17:51know depending on um you know what your
- 17:54uh you know platform is all about um and
- 17:56feedback what's going on right what are
- 17:59users engaging with okay that's
- 18:01interesting what are advertisers buying
- 18:04because if users are engaging in one
- 18:06thing and advertisers are buying another
- 18:07thing we have a disconnect but if we're
- 18:09not talking to each other we have no
- 18:11idea what is actually going on same
- 18:14thing with Finance I spent many hours uh
- 18:17with our CFO one of our CFOs um
- 18:20explaining the digital advertising
- 18:22business and how it actually works
- 18:24compared to other businesses because
- 18:25it's very different so the third mistake
- 18:28I see people make is that they get into
- 18:30silos um and the senior people and the
- 18:33senior people um you know should be
- 18:36communicating and having an you know an
- 18:38open uh Communication channel with the
- 18:40entire business to um exchange all that
- 18:42information and you're saying even
- 18:44across Publishers from the the content
- 18:47generation side and the advertising side
- 18:49working together because often you and I
- 18:51been in the space where people talk
- 18:52about church and state and that
- 18:54separation and they literally use
- 18:57religious metaphor
- 18:59you're saying that those two sides need
- 19:01to work together more closely that's to
- 19:03be effective they do James and I've seen
- 19:05it increase yield um I've seen it
- 19:07increase yield and I've seen it increase
- 19:09user um engagement and I've seen it
- 19:12increase in Revenue uh which means that
- 19:14advertisers are coming more and more you
- 19:17know and more often and yeah there are
- 19:19certain times where you know editorial
- 19:22will be like I don't care whether you
- 19:23can sell this or not we're doing this
- 19:25because our consumers are duranium
- 19:27that's fine but there's other situations
- 19:29where we had advertisers come um and you
- 19:32know want to be against a certain type
- 19:35of content or a certain type of
- 19:36targeting um and you know the editorial
- 19:40team you know if you will um would be
- 19:42happy you know to build against that
- 19:43they have their own standards and we
- 19:45this was not about asking anybody to
- 19:47violate any sort of you know standards
- 19:49or anything you know like that um it's
