- 0:35Today, very excited to kick off 2025 with my friend, Jim Huffman.
- 0:39He is the CEO and founder of GrowthHit and one of the smartest marketers I know.
- 0:44Jim, thank you so much for joining us.
- 0:46Matt, pumped to be here, man.
- 0:48That's a great first week of the year to be here.
- 0:51I've known you for a while.
- 0:52You did a workshop on digital marketing and helping to drive demand and pipeline
- 0:58in Seattle in front of the Entrepreneur Network we're both a part of that, I
- 1:01think had one of the highest ratings of any workshop in recent memory, which
- 1:05is a very high bar to set, but I think also as indicative, not only of your
- 1:09expertise, but also the importance and
- 1:12and just how popular and on demand that content is.
- 1:16It seems like we've been talking about digital marketing for a long time.
- 1:20The playbook continues to change, right?
- 1:22And so I'm curious, maybe for those that don't know who you are, talk a little
- 1:25bit about your background and then we can get into sort of the changing landscape
- 1:29of what the digital channels look like.
- 1:31Yeah, for sure.
- 1:32And yeah, your talk was pretty awesome.
- 1:33Adam Weiler and I were comparing notes on it.
- 1:36It's fun to have some light bulb moments go off.
- 1:39I've GrowthHit, marketing agency.
- 1:41I started my career in finance looking at spreadsheets and then
- 1:44that didn't take me too far.
- 1:46So I got into marketing and we started this agency about eight
- 1:50years ago, just accidental.
- 1:52And I was obsessed with a couple things.
- 1:53One is, This idea of growth hacking at the time and growth marketing, which is
- 1:58essentially just full funnel marketing.
- 2:00And the second thing was conversion rate optimization,
- 2:04which I actually hate the phrase.
- 2:05It's just doing experiments, doing A B testing.
- 2:09And so when you're doing A B testing, when you're looking at full funnel
- 2:12marketing, you're able to have a bigger impact on the business on a
- 2:16sales pipeline, on driving revenue.
- 2:19And so that's been an obsession over the years for seeing like how you can
- 2:22come into a company and add those two mindsets to try and help them one,
- 2:28unblock growth because people want to grow, but it's are you even ready?
- 2:32And then second, something you talk about is how do you get to this
- 2:35Holy Grail of predictable revenue or predictable sales as opposed to you're
- 2:40like, Holy smokes, something worked.
- 2:43What happened?
- 2:43Let me look at the Google analytics and how do I replicate that?
- 2:47So that's something I've been really into.
- 2:50This concept of both growth hacking and CRO has been around for a
- 2:53while and I think in B2B, it's a mixed bag historically, right?
- 2:57We know that a lot of our buyers are online.
- 2:59We know that there are journeys we can manage there.
- 3:03But oftentimes it's complicated.
- 3:04It's a long sales cycle.
- 3:06There's multiple people in the buying committee.
- 3:09So it's not like a click conversion from search is going
- 3:12to close the seven figure deal.
- 3:14So how do you help clients put in context?
- 3:17The importance of continuing to leverage digital and conversion
- 3:21rate optimization and continuing to improve performance there with
- 3:24the complexity of that B2B journey?
- 3:26Yeah, that's a good question.
- 3:28So the first thing I do is I have people ask themselves a question: Do you know
- 3:32what's actually stopping you from growing?
- 3:34And it's like a scalability assessment if we want to give
- 3:37it a fancy marketing headline.
- 3:39And I usually say it's one of three things.
- 3:41So if you're thinking of like your Q1 goals, why might you not be getting there?
- 3:45Is it 1).
- 3:45Positioning?
- 3:47Are you in a sea of sameness and you're not standing out?
- 3:50So before you start doing ads, before you start optimizing the funnel,
- 3:54it's let's get that dialed in.
- 3:55And so there's a whole path we could go down there.
- 3:57The second is I like to start bottom of the funnel is conversion.
- 4:01Do you know how to activate people?
- 4:03Is your sales funnel about booking a call?
- 4:06Is it a demo?
- 4:06Is it product led growth?
- 4:08Do we need to drip them content authority before we go for the jugular
- 4:12or is it about speed and being able to take a call today because it's a
- 4:17cybersecurity breach and it's go time?
- 4:20Or the third thing is maybe you have a traffic problem.
- 4:23And when I say traffic problem, do you have a lever you can pull to
- 4:28double traffic and double sales?
- 4:30Or are you a one trick pony and you can only get it one
- 4:33way and we can't diversify?
- 4:35And so that's like the first thing I'm doing is okay.
- 4:38Where is their high impact of those three things?
- 4:42And then from there I'm starting to assess okay, where can we have an impact?
- 4:46And I'll pause there cause there's different ways we could go.
- 4:49But the first thing is like assessing where are we at?
- 4:52Like where do we need to have our lasers focus right now?
- 4:56Focus is the key to that, right?
- 4:58I see a lot of companies that are spending a lot of money on digital
- 5:01marketing, and they're really just focused on volume and there isn't enough
- 5:04precision around the right people.
- 5:07And even in a B2B space, I find it's sometimes a culture change, Jim, to be
- 5:11able to help people get away from the most clicks for the lowest possible
- 5:14cost and say, I'm okay with fewer clicks if they're the right clicks.
- 5:19Yeah.
- 5:20So how do you help clients balance quantity and quality in a healthier,
- 5:23predictable, repeatable way?
- 5:25Oh my gosh.
- 5:26That's such a good question.
- 5:27And you said this in one of your talks, you said a stat that has been living
- 5:31rent free in my head since we spoke, where it was like, 70 percent of the time
- 5:36someone makes a B2B purchase, they're going with the first person they spoke,
- 5:40to the first person they heard of.
- 5:42So what does that mean in relation to your question?
- 5:44And it's, as we look at 2025 planning, we need to have a kumbaya as far as here's
- 5:50our shekels to put towards marketing.
- 5:52How much is going to direct response, I can see ROI today,
- 5:57versus how much is going to stuff where we don't know attribution.
- 6:01And by the way, If we do, it's not going to happen for 6
- 6:04months, 12 months, 18 months.
- 6:07And that's a huge culture shift.
- 6:08So that's one thing is having that Kumbaya and by the way, reminding people.
- 6:13The second thing that I think marketers and salespeople, it can
- 6:17be really tough to create a culture of messing up, failing and testing.
- 6:22So the other thing I like to do is Hey, of our growth calendar that
- 6:25we're going to do, what are the things where it's okay to mess up?
- 6:29It's okay to learn?
- 6:30And maybe it's 5% of our budget or time, or maybe it's 25%.
- 6:35But knowing that we're planting seeds, because right now we're doing
- 6:37a lot of stuff with AI that could be viewed as tinkering and failing,
- 6:41but we're planting seeds for that.
- 6:43So those are two things I like to try and get on the same page
- 6:48with the client or with the team.
- 6:50Cause if you do, you're setting the foundation to really build a rockstar
- 6:55growth team that can test and learn.
- 6:57But if you don't, oh man, you're going to have some tough conversation in 90
- 7:00days where it's like, where's the ROI?
- 7:02Why didn't that campaign work?
- 7:04And that's a tough environment to work in.
- 7:06I wrote down culture of messing up.
- 7:08I actually think that is really important when you move from saying, I want the
- 7:13most MQLs, the most leads possible to saying, I want the right leads.
- 7:17You are retraining the board.
- 7:19You're returning the leadership team on what the marketing
- 7:21scorecard might look like.
- 7:23And if you look at your marketing team, you might find someone on the team that
- 7:26knows how to do the most leads at the lowest possible cost that is focused
- 7:30on CRO purely to get higher yield.
- 7:33And now you're asking them to focus on quality as well.
- 7:35That's a different thing.
- 7:36Now-- if you don't address the elephant in the room, which is we don't expect you to
- 7:41know how to do this right out of the gate.
- 7:43Even though there are a bunch of companies you can learn from this company,
- 7:46this industry, this moment in time in our growth curve is unique, right?
- 7:51Back to the hard thing about hard things is no one has
- 7:53done what you're doing before.
- 7:55So as a leader, how important is it to balance-- we need to generate results
- 8:02with providing some grace and patience around the process to get there?
- 8:07I'm a big fan of a blog post turned to a book, Amp It Up by Frank Slootman,
- 8:11on how you can turn up the temperature to go faster, but also do it in a
- 8:15way where it's a safe place to fail.
- 8:18So what I like to do is the reverse dashboard, like an action tracker where
- 8:22it's Hey guys, it is okay to mess up.
- 8:24We're going to be tinkering.
- 8:25We're testing AI and that is fine.
- 8:28However, where I'm going to hold the feet to the fire is the reverse dashboard.
- 8:32And for us, an example of that is how many experiments do we run in a quarter?
- 8:38Whether that's landing page experiments, email experiments, whatever that is.
- 8:42And that's where I track.
- 8:43So for us, we say 12.
- 8:45I want to do one per week because I believe if I have the team that's
- 8:50testing and learning, the input will result in the output that we want.
- 8:55And so that's one way of trying to be like, okay, I'm giving grace.
- 8:59I'm making it okay to mess up, but I'm going to be pretty hard
- 9:02on- we need to have that input.
- 9:04But candidly, with GrowthHit, our agency right now, we put a lot into stuff
- 9:09where it is immediate ROI results.
- 9:12And I'm even having to like drink my own Kool Aid as we invest more in
- 9:15content marketing and things where I'm basically like, I don't care to
- 9:19see any ROI on that in the short term, but it's something that we had to get
- 9:24buy in and it starts with the top.
- 9:26Talking today on Sales Pipeline Radio with Jim Huffman.
- 9:28He is the founder, CEO of GrowthHit talking about conversion rate
- 9:32optimization, talking about improving digital performance, but doing it in a way
- 9:35that drives the right traffic, the right pipeline and repeatable, sustainable way.
- 9:40You mentioned earlier the stat and I'm going to get the numbers slightly wrong.
- 9:43I'm going to ballpark it.
- 9:44Shout out, Kerry Cunningham, who did this research in the early Fall.
- 9:48But your buyers don't want to talk to you until well into the buying
- 9:51process, like 70, 73 percent of the buying process is done when
- 9:55they're willing to talk to sellers.
- 9:57They don't want to talk to you before then, but like you said,
- 10:00Jim, they will work with the first company they hear from,
- 10:03they're more likely to buy from the first company they know.
- 10:06Those are counter to each other.
- 10:07They don't want a demo early on.
- 10:09They don't want a sales call early on, but they will learn from you early on.
- 10:13You're the ability for you to educate, to teach, to challenge the
- 10:18status quo, to be a trusted advisor is enormous, but here's the rub.
- 10:23If we're following that data and believe that data, those early
- 10:26engagements are not going to immediately convert into pipeline.
- 10:30They're not going to immediately convert into form fills.
- 10:33They're not going to immediately convert even into leads.
- 10:36And so now I have a problem justifying this behavior inside
- 10:39an organization that is measuring me based on leads and pipeline.
- 10:44How do we balance that?
- 10:45How do we try to have a better conversation internally that
- 10:49respects the buying journey, but also respects the work that has to go
- 10:54into the eventual pipeline building?
- 10:56It's so much around expectation management with the voices in the room, right?
- 11:02Because if they just think you have this big green growth button that you
- 11:05smash, and then you're drowning in leads, that's super dangerous, right?
- 11:10And so it's getting alignment there.
- 11:12And one thing that I like to do with these experiments is,
- 11:16what persona are we going after?
- 11:17Because we were so good at going after bottom of the funnel searches.
- 11:20I need a CRO agency today.
- 11:23We crushed that, but guess what?
- 11:24That's quite easy.
- 11:25And so it's okay, this is X amount of resources are going to that, but we're
- 11:29down with looking at a more top of funnel metrics, page views, email signups,
- 11:34and knowing that will pay dividends.
- 11:36But two kind of tips to think through there is what's your
- 11:38seasonality of your business?
- 11:41When is it demand capture time versus demand creation time?
- 11:46So what that means is we see a lot of demand going into Q4, so
- 11:50it's not about doing a white paper to talk about growth strategy.
- 11:54It is time to close, but then there's other seasons where it's
- 11:57a little bit slower, where I absolutely want to lean into that.
- 12:01But you also want to be oversharing these insights and data with your board,
- 12:05with your team to get their buy in.
- 12:08So they really see the big picture.
- 12:10Cause if all of a sudden it's February and leads drop and they don't understand
- 12:14that, those are some awkward and hard conversations to talk about as
- 12:18you're looking in the rearview mirror.
- 12:19Expectation management showing the big picture.
- 12:22We call it The 12 Month Growth Calendar so people really understand
- 12:25that the recipe you're putting forth.
- 12:28Increasingly, thankfully, we're seeing companies that have been
- 12:31the early adopters of this effort and are seeing the manifestation of
- 12:35the metrics we talked about, right?
- 12:37Where they have greater advantage.
- 12:39If someone's going to buy something and there's three vendors, you
- 12:42don't have a 33 percent chance.
- 12:43You have a 65 percent chance of getting the business because
- 12:46you were there up front.
- 12:47And so that investment earlier increases conversion rates and that's
- 12:50how they then justify that early work.
- 12:52There's math there that CFOs increasingly are saying, yeah, I buy into that.
- 12:56I want to see more of that.
- 12:58But, that takes a leap of faith and courage and discipline to lean into.
- 13:04We're 14 minutes into this conversation, Jim.
- 13:06We haven't talked about AI at all.
- 13:07And I think, obviously search is one of multiple components of a demand strategy
- 13:12and leveraging the digital landscape.
- 13:14What are you seeing now?
- 13:16And what do you expect over the next 12 ish months?
- 13:19I realized how fast things are going and how hard that is to predict, but as so
- 13:23many marketers are trying to figure out how to manage their digital marketing
- 13:27in 2025, what's your perspective?
- 13:30Yeah, it's so fun.
- 13:32There was a talk, I went to-- the book, AI First-- Andy Sack was a part of it and
- 13:37talks about being this AI-first company and what is the foundation of that?
- 13:41What's your tech stack?
- 13:42What are your guardrails building an AI council to start playing with it?
- 13:46So we've started doing that and here's some of the things we're seeing.
- 13:49It's we're basically looking on a client by client basis and
- 13:52understanding from a scale perspective, where's the biggest impact, right?
- 13:57Obviously it's great with copywriting-- from ads to landing pages to email.
- 14:00That's quite simple, right?
- 14:01The other thing, some clients with imagery using Midjourney, it's been
- 14:06really interesting to accelerate the work there and with some of the video
- 14:10work that's still been a little spotty.
- 14:12But honestly, where I'm getting really intrigued is starting to
- 14:15build databases and get, really smart with how we can approach those.
- 14:20So for example we are looking at location based services where we
- 14:24create a scraper through Google Maps, where we can scrape all the locations.
- 14:28We can then use a screen grab tool where we pull every webpage.
- 14:33Then we bring in AI to basically do an assessment of those pages.
- 14:36We're then funneling in Google reviews to then do a AI based voice
- 14:41of customer search component of that.
- 14:43The next question is, what do we do with that?
- 14:45I don't know.
- 14:45We're trying to figure that out.
- 14:46But it's like we're tinkering and we're playing with looking at what we're doing
- 14:51and how AI can make us like 10 X better.
- 14:54And the last thing that I'll say on this is for me, I found it be
- 14:58a really good thought partner.
- 15:00Whenever I can be in a conversation, we use read AI.
- 15:04to take notes from it.
- 15:06We import all of our notes to like a custom GPT, but then
- 15:09I'll basically take the role of this amazing growth hacker that
- 15:13understands product led growth or ABM.
- 15:15And before you come with the strategy, ask me five questions to give you more context
- 15:20before you give the recommendations.
- 15:22I think Jeff Wolf's book AI Driven Leader inspired that.
- 15:26So those are things that have been really helpful.
- 15:30But again, I'm dancing around this question a little bit.
- 15:33I would say we're still in tinkering mode.
- 15:35We're building custom GPTs for clients and it's interesting, but
- 15:39I'm not sitting here Nailed it.
- 15:41Here we go.
- 15:43I sense a frustration amongst some marketers and go to market leaders that
- 15:46say we've been tinkering for a while.
- 15:48Why don't we have something that's scalable?
- 15:50I'm like this is all moving really fast.
- 15:51The rules change on a regular basis.
- 15:54Some people have figured some things out and quite frankly, aren't willing
- 15:56to share it because it becomes their like special sauce to do things that
- 16:00no one else knows how to do and they don't want their competitors doing it.
- 16:03But as frustrating as it is, I think.
- 16:05It is still tinker time, right?
- 16:07And I think that, even as you identify things that can be done relative to
- 16:11the copy world, the editing world, data analysis, or even product marketing
- 16:14analysis, every new release unlocks something new that can be done.
- 16:19And there's going to be tinkering happening for quite a long time.
- 16:22Totally.
- 16:22And sometimes I worry we have a solution looking for a problem.
- 16:26And I've been guilty of that.
- 16:27And I'm trying to think of the end goal of Okay.
- 16:29What's the problem I want to solve and how can this do it faster or better?
- 16:34Cause like we would do these demos Oh, look at this cool thing.
- 16:36It can do.
- 16:36Okay, awesome.
- 16:37But what are we doing with it again?
- 16:39What's the application?
- 16:40So that's something we're trying to stay honest on.
- 16:43Yeah.
- 16:43I know some folks that spend a lot of time doing that tinkering
- 16:46and saying, here's what I can do.
- 16:47Here's what we can do.
- 16:48And they will admit I don't always have the application, but what I
- 16:52want to do is surface the capability.
- 16:55And the more people do that, the more we watch and listen to them.
- 16:58Some of us are going to be able to say, Oh, that solves a problem
- 17:01over here that is the last puzzle piece to be able to do X, Y, Z.
- 17:04So I think It's mud season, right?
- 17:06We're all tinkering and it's not perfect, but we need that innovation.
- 17:10We need people that are tinkering without outcomes, right?
- 17:13I think that the problem without a solution is a good thing,
- 17:18because if we talk to each other about it, we're going to figure
- 17:20a lot of things out more quickly.
- 17:22Jim, for people that like what they're hearing and want to
- 17:24learn more from you, about you.
- 17:25Where should they go?
- 17:26Yeah, I'm on LinkedIn, Jim Huffman.
- 17:29Website is, just GrowthHit.Com.
- 17:31And I'm jim@growthhit.Com.
- 17:33I respond to email way too fast.
- 17:34It's unhealthy.
- 17:35So I'm around.
- 17:38Email Jim.
- 17:38He'll get back to you within 15 seconds is what I heard 24/7, any
- 17:42time of the day, Jim you're the best.
- 17:44Thank you so much for joining us today.
- 17:45Awesome.
- 17:46Thanks, Matt.
- 17:46Great to see you, man.
- 17:47Thanks everyone for listening and watching today.
- 17:50Happy New year again.
- 17:52We got a great lineup of topics and speakers and featured guests over the
- 17:55next couple of weeks, so stick with us.
- 17:57We'll see you next week, next Thursday on another episode of Sales Pipeline Radio.
- 18:01Until then, take care.
