Intro: Welcome to the Wealthy Woman Lawyer Podcast. What if you could hang out with successful women lawyers, ask them about growing their firms, managing resources like time, team, and systems, mastering money issues, and more. Then take an insight or two to help you build a wealth generating law firm. Each week, your host, Devina Frederick, takes an in-depth look at how to think like a CEO, attract clients who you love to serve and will pay you on time, and create a profitable, sustainable firm you love. Devina is founder and CEO of Wealthy Woman Lawyer, and her goal is to give you the information you need to scale your law firm business from 6 to 7 figures in gross annual revenue so you can fully fund and still have time to enjoy the lifestyle of your dreams.

  Now here's Devina.

Davina: Hi. Welcome or welcome back to the Wealthy Woman Lawyer Podcast. I'm your host, attorney Devina Frederick, founder of Wealthy Woman Lawyer. Wealthy Woman Lawyer helps women law firm owners like you scale your law firm business from 6 to 7 figures so you can not only fund the lifestyle of your dreams, but also have plenty of time to enjoy it. In all my years of being an attorney, business owner, and coach to women law firm owners, I've observed that a significant percentage of women law firm owners get stuck at a certain gross annual revenue number, one that prevents them from accessing capital to reinvest in their firms, hiring the help they need in capping their personal income.
• 1:34
It's easy enough when you are first starting out to grow your revenue rapidly to double or even triple your revenue each year. In the first few years of law firm growth, hard work alone feels like enough, and it mostly is. However, as soon as you cross the $500,000 revenue mark, something more is needed if you want to continue to grow. Below $500,000 you are still doing most of the legal work yourself. You might start to assemble a small team of support staff, and every new client feels like a personal win.
• 2:11
But somewhere between about $400,000 and $600,000 in gross revenue, something shifts. And I've said this before, but I think it bears repeating. The most I've ever seen a true solo making her business is $800,000, and it almost killed her. The more likely scenario for most solos is that you hire one or two support people, do all the legal work yourself, and cap out at about $500,000 to $600,000. Growth stalls, but you feel comfortable because you still feel in control of all the details.
• 2:47
And, of course, if you ever need to be away from the firm for an extended period of time, operations pretty much grind to a halt. If that is where you are right now, I hope this episode encourages you and signals that it's time to expect more for yourself and your law firm. Over the years, I've identified seven obstacles that keep firms capped at $500,000 or below, and today I'm going to share them so you can put your finger on exactly what's holding you back from the growth you desire. For the record, I did not pull these out of the air. I discovered these common obstacles not only by experiencing them myself in my own law firm growth journey, but also by working with hundreds of women law firm owners hoping to cross the $500,000 threshold.
• 3:34
The firm owners that see themselves in these patterns and then commit to breaking out of them, often by asking for and receiving outside help, can completely transform their firm, their careers, and their lives for the better. Firms that stay stuck may have overcome one or two of these obstacles while the rest work against them the whole time without the owner ever connecting the dots. Today, I'm going to help you connect those dots. Let's get into it. Obstacle one: Running the firm like an attorneyoperator instead of an investorowner.
• 4:08
This is a mindset shift and a behavioral shift rooted in our identity. I covered it extensively in last week's episode, so I won't linger here too long today, other than to say that if you cannot overcome this obstacle first, you will really struggle with the others. Up to about $500,000 in revenue, most solos still think of themselves as the best lawyer in the building, and they run the business accordingly. Every case and every client is theirs. Every staffer with a question walks straight to their office for the answer.
• 4:44
Every document crosses their desk before it goes out the door so they can check it. This feels like good service, but it's really limited capacity. An attorneyoperator's firm can only grow as fast as the attorneyoperator can personally work. There are only so many hours in a week, and eventually, every one of them is spoken for. An investorowner's firm grows by building capability in other people so that revenue is no longer tied one to one to founder's billable hours or personal attention.
• 5:15
This shift can feel really uncomfortable because it requires stepping back from the work that made the firm successful in the first place, and trusting a process and a team to carry it forward instead. This shows up in small, daily decisions long before it shows up in the revenue numbers. It is the instinct to jump on a call a paralegal could have handled. It is rewriting a document an associate already finished correctly, just not the way you would have. Each of those choices feels responsible in the moment.
• 5:47
Together, they train a team to bring everything to you, which guarantees that you can never step away long enough to work on the business instead of in it. The deeper issue is that attorneyoperator identity and investorowner identity reward different things. An operator is rewarded for personally solving problems well and fast. An owner is rewarded for building a team and a structure that solves problems well without her. Firms that cross into seven figures almost universally make this identity shift before they make the operational changes.
• 6:24
The mindset comes first. The systems, hires, and marketing changes covered in the rest of this episode are what the new identity makes possible. Obstacle two, relying on random referrals with no systematic support. This second obstacle typically doesn't reveal itself until you start hiring other lawyers and need to support them in building their book of business for the firm. While we all love personal referrals, I know I do, a 7 figure firm needs more.
• 6:55
A 7 figure firm needs a marketing system. Most solo practices or 6 figure firms rely almost entirely on word-of-mouth and referrals from past clients and other attorneys. Referrals are often the highest converting lead source a firm has, so there's nothing wrong about enjoying referrals. The weakness is in the word rely. When we rely solely on our network's generosity instead of adding a proactive marketing component to increase our firm's visibility among strangers who would make excellent clients, we limit our growth potential.
• 7:30
What happens if our primary source of referrals, a partner and mentor from our old firm, let's say, disappears or stops referring what happens when our best referral source moves to Paducah? Quite simply, when we have no consistent, repeatable source of new leads that doesn't depend on someone else thinking of you in a given week, then we are leaving our fortunes in other people's hands. When referrals slow down, whether from a slow season, a referral source retiring, or simple randomness, the firm's revenue slows down with them, what happens then if there is no lever pull to make up the difference? A less than systematic conversion process compounds the problem. If all consultations rely solely on you and you are not always available, the firm suffers.
• 8:17
But even beyond that, you may be using the consultation to start servicing a prospective client who hasn't even signed up to work with you yet, much less paid you. If you are like most solo attorneys, no one has ever taught you how to run a consultation in a way that doesn't give away the farm but allows your client to retain the firm's services in a frictionless way. Firms at this stage often have no defined intake process. Leads come in through four or five different channels, the website, a phone call, a Facebook message, a referral text to the owner's cell. They get handled inconsistently depending on who happens to answer, and a meaningful share never converts to signed clients, not because the firm was wrong for them, but because the right person didn't follow-up.
• 9:05
A firm generating $500,000 a year on referrals alone is often one slow quarter away from a cash flow disruption, and most owners don't realize how thin that margin is until it happens. Marketing that depends entirely on other people's goodwill is not really a strategy. The firms that break through this ceiling have other channels as well, ones they have more control over. Obstacle three, a calendar built for everyone's convenience but yours. If you've ever struggled with time management, you are not alone.
• 9:39
It's one of the biggest issues facing most 6 figure law firm owners, mainly because it feels like no matter what you do, there's never enough time. Here's the hard to swallow pill. If you are the bottleneck, the one person through whom everything must flow, then you don't have a time management issue. You have a too much for one person to handle issue. This is not a scheduling issue.
• 9:59
It's a priority issue. If you are like most 6 figure law firm owners still operating on the principle of hard work, you think, if I just work harder, translation more hours, I will get everything done that needs doing. Of course, hard work alone isn't enough to overcome the challenges growth brings. If everything feels like a high priority, you'll always feel like you are just putting out one fire after the other. Thus, time is not something to be managed.
• 10:29
Rather, it is something to be prioritized. 6 figure firm owners' calendars tend to be reactive. Client emergencies, staff questions, and court deadlines fill every open slot and seem to carry equal weight. Whatever time is left over gets assigned to the strategic work, hiring, marketing, financial review, planning. Strategic work almost always loses that fight because it rarely feels urgent on any single day, even though it is the only category of work that grows the firm rather than simply sustaining it.
• 11:04
The result is a firm that runs entirely on the owner's availability. Growth initiatives get started with real enthusiasm, a new marketing channel, a hiring push, a systems project, and get abandoned within a few weeks, not from lack of commitment, but from lack of protected time to finish what was started. You end most weeks productive and busy, and most quarters no closer to achieving the firm's growth goals. Just because you have a full calendar does not mean you have a growing law firm. Firms that scale past this point treat strategic growth planning and implementation time like a court deadline non negotiable, scheduled in advance, and defended against everything else that tries to hijack it.
• 11:51
That often means learning to say no to same day client requests that are not genuine emergencies and training the team to solve more problems without running to you. Even three to five protected hours a week, used consistently for growth work instead of client work, can change a firm's trajectory within ninety days. Obstacle four: Failure to properly hire, train, retain, and lead your team. The fourth obstacle is a people problem. And the pattern here is remarkably consistent.
• 12:21
Firms at this stage, if they hire at all, tend to hire reactively, often in a moment of crisis rather than proactively, according to a plan. A key employee quits or the workload finally becomes unbearable enough that you have to deal with hiring so you stay late to write an ad and post it and then crickets. That's when everything suddenly gets very hard. Last I checked, the unemployment rate in the legal field is 1%. Hiring good, qualified, experienced lawyers and paralegals isn't always quick or easy.
• 12:55
Yet if you want to grow your firm to 7 figures or more and have it operate smoothly even in your absence, hiring the right team is essential. It's why I recommend you start preparing to hire long before you are ready. If you are like most 6 figure solos or small firms, there is no hiring system, much less a training system. There is no clear scorecard for the role, no structured interview process, and often no real onboarding plan beyond shadowing someone for a few days. The new hire is set up to fail before his or her first month is over, the rest of the team is disappointed within ninety days, and then the cycle repeats, costing time and money.
• 13:37
Retention suffers for a related reason. Without documented expectations or a visible growth path, good employees do not know what success looks like in their role, and they leave for firms that can tell them clearly. You then end up in a permanent cycle of hiring and retraining instead of building a team that compounds in skill and loyalty year over year. Firms that scale past 500,000 build a hiring process before they need it. They know the next two to three roles they will need to fill over the coming year.
• 14:08
They build an interview process around the actual demands of each role. And they invest in structured training instead of hoping talent shows up fully formed on day one. They also build a written career path for each role so a talented paralegal or associate can see what advancing at the firm looks like in practice and what they need to do next, rather than looking for a career path outside your firm. That single change, a visible path forward, does more for retention at this revenue level than almost any raise or bonus because it answers question every good employee is asking herself, Is there a future for me here? Obstacle five, systems and automation.
• 14:50
If you want a law firm that runs smoothly, even in your absence, instead of one that operates well only when everyone has access to you all the time, then you need to start thinking in terms of systems. It's not really a law firm if all the systems are only in your head or the head of your right hand paralegal. The fifth obstacle is avoiding documenting your processes so that others can understand and use them without your involvement in the details. A law practice with only one attorney and minimal staff can function when everything runs through the attorney slash owner, but don't fool yourself into thinking you have a business unless at least some things can get done without you if people just follow the system. If you've read my book called The Wealthy Woman Lawyer's Guide to Building a Systems Driven Law Firm Business, then you know that I have identified seven essential systems that every law firm needs to scale to seven figures, and more importantly, to scale to seven figures even if you are absent for weeks at a time.
• 15:58
When I first meet solo or six figure firm lawyers and ask what systems they have in place, most tell me about their case management system, software they've purchased to help manage cases. These days, many will tell me how they use AI to document processes. What's often missing is an understanding that systems should run through the entire organization. If you don't have a system for getting new clients, converting them, and then onboarding them unless you are personally involved, you are missing three of the seven essential systems. If you don't have a system for off boarding clients and capturing reviews and referrals, you are missing a system.
• 16:39
If you don't have documented processes for hiring, training, retaining, and terminating employees, for technology decision making and management, and for all things financial, from collecting retainers to billing to invoicing to collections, and then management of the firm's finances, you are limiting your ability to grow your firm. You may think to yourself, well, it's all getting done. But if you do most of these things yourself, then you don't have a business. You have a high stress job. If none of the systems that live in your head are documented on video, audio, paper, or electronically so that others can easily access them and follow them, then your law firm will never become self managing.
• 17:24
Automation is wonderful and can improve efficiency, reduce human error, and maybe even save you money, but it will never be effective enough if you do not first think through how you want your law firm to operate when you are not there doing the hands on work. For most 6 figure revenue generating practices, how a new client file gets opened, how an intake call is supposed to go, or how a matter gets closed out often comes down to who does it. If someone asks you how any of these tasks get done, and your answer is, It depends, that may be your first clue that you need better systems. The firms at scale document their core processes, even imperfectly at first, and automate the repeatable parts wherever a tool can do the work as reliably as a person. The combination of documentation and automation finally lets the attorneyowner stop being the quality control system for everything that happens in the building.
• 18:27
It also creates something a hiring plan alone cannot. A firm where a new employee can become fully productive in weeks instead of months because the process itself is teaching her, not just the coworker who happens to be sitting nearby that day. Obstacle six Setting fees by what you feel the market will bear instead of by real life calculations based on what the firm requires to operate profitably. It's not uncommon to have a discussion with a 6 figure law firm owner who doesn't know off the top of her head what her gross revenue is or what she's on track for this year. Many say they must ask their bookkeeper or accountant.
• 19:09
Some will say it's because they haven't filed their taxes yet. That's the most basic question you should be able to answer about your law firm's finances without consulting anyone. It's just the tip of the iceberg. Those two questions are not even about how profitable your firm is, what it costs you to acquire a client, what percentage you are spending on marketing, or if your team is costing you more money than they are making you. If you are that person who can't answer anything about your law firm's financials without asking someone else, this isn't meant to shame you.
• 19:45
This is meant to bring to your awareness that a change needs to occur if you want to become a 7 figure law firm owner with a profitable business. Business owners, which is what you are if you hang out your shingle, must understand their financial picture or at least a snapshot of it at any given time. Financial data is critical to understanding whether your law firm is operating profitably where you are wasting money. And if you are getting a good return on your huge investment in becoming a lawyer and then owning your own law firm, If you tend to bury your head in the sand about your financials or you don't understand what certain financial terms mean or how they apply to your business, then it's time to change that. Financial literacy is critical to building wealth.
• 20:36
If you graduated law school and passed the bar as everyone listening has, you have the intelligence to understand business finances. Do not let a lack of knowledge or negative past experiences around money scare you off from tackling this today. Without financial data, your fees get set based on fear of losing a client rather than by what it costs you to produce results and turn a profit. Hiring decisions get made based on gut feel about whether the firm can afford it, instead of the value the right employee will bring to the firm. Marketing spend gets cut in a slow month, which is exactly the moment it should be increased, not eliminated.
• 21:18
Firms at scale past 7 figures treat their financials the way they treat a client matter, reviewed on a fixed schedule, understood in real detail, and used to make decisions in advance rather than in a crisis that forces decisions under pressure. Obstacle seven: Focusing on managing tasks instead of leading people. The seventh and final obstacle I'm discussing today is management and leadership. Leadership and management issues usually come up when you hire more than one person or when you hire your first lawyer. Typically, with your first hire, you soon feel like they are family.
• 21:59
That person, usually a right hand paralegal or legal admin, may even become your work bestie, with you confiding in each other more like friends in the trenches together than a bossworker relationship. That relationship can feel so solid, reliable, and familiar that we seek it out in our next hire. We want to carry that family and friends feeling forward into our firm culture. As your firm grows, though, you'll begin to hire employees who don't want to be your family. They want to do meaningful work and take home a good paycheck.
• 22:34
They want more time off to spend with their actual family. They want benefits like healthcare insurance and four zero one contributions. They want a leader who has a vision they can buy into and feel good about. But unless you invest in developing those skills, you will mentally stay stuck in personal mode, where every time an employee leaves or stays and makes a demand or has an expectation other than that we all put our heads down and work, you will feel like it's a personal attack on you and your firm rather than just the natural course of business. When you run a small shop, you may be a competent manager of tasks and feel, therefore, that you are a good manager.
• 23:18
However, until you have managed people, particularly people who were once strangers to you and been able to get the results the firm requires from them without making them resent you, then you are not truly a manager. If you can inspire others to follow your vision, then you are not yet a good leader. The good news is that great leaders and effective managers are not born. They are made through a combination of education and experience. So this is something you can master.
• 23:49
A team without leadership may still get the work done, but probably not to the standards you desire. And a team without a stronger leader will not stay motivated for long because people who cannot see a bigger purpose or a path forward eventually look for both somewhere else. The most talented people on the team usually leave first because they have the most options and the least patience for a firm that cannot tell them where it is headed. Firms that scale past $500,000 build a real leadership rhythm consistent team meetings with a set agenda clear accountability for results rather than just activity, and a vision the whole team can repeat back in their own words, not just recite from a poster. If you recognize yourself in any of these seven obstacles I share today, then know that you are in good company.
• 24:45
Most law firm owners in the $300,000 to $600,000 range struggle with at least some of these. Many struggle with most of them. None of this means something is wrong with you. It means you have built something successful enough to outgrow the old version of you. Now it's time to rise to the next level.
• 25:06
To that end, I want to invite you to schedule a call with a member of my team or me.
