Latest / The Yield Doctor with James Deaker / Yield Stories - Sell Out The Homepage!

- 0:00Hi, I'm James Deika, the yield doctor. I
- 0:03help publishers and platforms get more
- 0:06value for their ad inventory by making
- 0:08smarter yield decisions. Today's story
- 0:11is about a time I was under pressure to
- 0:14sell out every day and what happened
- 0:17when we actually did. I was working at a
- 0:21major online publisher and the homepage
- 0:24inventory was incredibly high value,
- 0:26high traffic, premium placement, strong
- 0:29brand alignment. And one day the CEO
- 0:32told me, "Make sure the homepage is sold
- 0:36out every day." It wasn't said as a
- 0:39threat, but I understood the subtext. We
- 0:42needed to hit the targets, and if we
- 0:44didn't, there might be consequences.
- 0:47maybe even for me
- 0:49personally. So, let's think about that
- 0:51from the CEO's perspective. From their
- 0:53perspective, it made sense. If something
- 0:55sells out consistently, it signals high
- 0:59demand. Think Taylor Swift tickets, the
- 1:02Super Bowl. Scarcity makes things look
- 1:06hot. But digital inventory doesn't
- 1:09always work that way. And the problem is
- 1:12you can't fake scarcity when everybody
- 1:15knows exactly how many homepage days
- 1:18there are available in a given quarter.
- 1:22And worse, the price that you need to
- 1:25sell out is very different than the
- 1:28price that you might actually set to
- 1:30maximize revenue. So I was stuck in this
- 1:34problem between the perception of value
- 1:37and the reality of yield. So, I found a
- 1:40middle ground. I lowered the homepage
- 1:43price enough to drive more volume. I
- 1:46approved most reasonable exception
- 1:49requests, and I made sure that the sales
- 1:51team was aligned around the same sell
- 1:54through goals, and we went all in. That
- 1:58quarter, we sold more homepage ads than
- 2:01any other quarter in the company's
- 2:03history. The revenue was incredibly
- 2:06solid, but we didn't create lasting
- 2:09demand. We just conditioned the market
- 2:12to expect cheaper access. And the
- 2:15following quarter, sell through demand
- 2:18dropped. Pricing say stayed soft. We had
- 2:22trained the buyers to to wait for the
- 2:25discount. So, what is the lesson here?
- 2:28Again, make sure that you're optimizing
- 2:30for the right goal. In yield management,
- 2:33you want to maximize revenue, not fill
- 2:36rate, not CPM, not any single metric.
- 2:41And misaligned goals can look like
- 2:44short-term wins, but can create
- 2:47long-term
- 2:48damage. So, a bit more context for those
- 2:51wondering why I didn't push back harder
- 2:54on the CEO's request. The reason was I
- 2:58had a backstop solution in place that
- 3:01gave me some degree of comfort. We were
- 3:04in the middle of transitioning our ad
- 3:06serving systems from a fully managed
- 3:10sales team into a programmatic
- 3:12environment. And so I had some
- 3:14confidence that we could recover the
- 3:17pricing pressure once the new systems
- 3:20were in
- 3:21place. I hope you found this content
- 3:23useful and valuable. If you want to make
- 3:26better decisions about how to price and
- 3:28package your inventory, make sure to
- 3:30follow along. I've got plenty more
- 3:32stories like this one. I'm James Deika,
- 3:35the yield doctor. Thanks for watching.
