- 0:46SPEAKER_00: It was quite a journey.
- 0:48SPEAKER_00: I still remember the excitement I had when I was told that I'll be leading a team of four.

- 1:17SPEAKER_00: You will leave with over 30 practical actions that you can take today.
- 1:23SPEAKER_00: One of the most important first-time manager tactics is to work hard at enabling others rather than doing all the work yourself.
- 1:31SPEAKER_00: You have been promoted into your first manager role because you were good at your last job, have communication and people skills, and you show good potential for managing people and making good decisions.
- 1:45SPEAKER_00: It is really easy and tempting to continue focusing on the work that got you your first-time manager role.
- 1:53SPEAKER_00: This is a mistake that will slow your career down or worse.
- 1:57SPEAKER_00: Your most important job now is helping all of your team members do a better job themselves, individually and as a group.
- 2:06SPEAKER_00: Some of the best ways of enabling your team members are firstly giving them advice and tips on how to do their jobs better.
- 2:15SPEAKER_00: You probably have a lot of insights you can give them to improve how they do their jobs.
- 2:19SPEAKER_00: Make the time and give them advice.
- 2:22SPEAKER_00: Secondly, work hard at creating clear direction and expectations.
- 2:26SPEAKER_00: We'll cover more on this in a bit.
- 2:29SPEAKER_00: Third, get the resources your team members need to them at the right times.
- 2:33SPEAKER_00: This will speed up delivery of their work and team results.
- 2:38SPEAKER_00: Fourth, work hard at your decision-making skills.
- 2:42SPEAKER_00: Good quick decisions reduces any delays and stops you becoming a bottleneck or slowing down the team.
- 2:49SPEAKER_00: Fifth, make the effort to find the problems your team members are encountering and help them resolve those problems as quickly as possible.
- 2:56SPEAKER_00: Less problems will speed up their work, increase motivation and deliver better team results.
- 3:03SPEAKER_00: Sixth, protect the team overall from distractions, low-value work requests, political infighting, too many changes of direction, and anything else that leads to wasted effort, unnecessary work or distractions.
- 3:16SPEAKER_00: Work hard at enabling your team members to do a better job.
- 3:20SPEAKER_00: A word of warning: don't do their jobs for them.
- 3:24SPEAKER_00: Only help them do a better job with advice, development, removal of problems, etc.
- 3:29SPEAKER_00: Enable your team members to be more successful.
- 3:32SPEAKER_00: This will directly make you more successful as a manager.
- 3:37SPEAKER_00: My name is Jess Coles.

- 4:09SPEAKER_00: Second, a best first-time manager tactic is to build trust before trying to lead.
- 4:15SPEAKER_00: There are different types of trust.
- 4:17SPEAKER_00: For example, you want a team to trust that you are competent to do your job well as a manager.
- 4:23SPEAKER_00: You also want the team to trust you as a person so they know you have their back.
- 4:28SPEAKER_00: Both these types of trust are essential to build to enable you to lead others well.
- 4:34SPEAKER_00: As a first-time manager, building trust in both your competence and your approach is going to take some work.
- 4:41SPEAKER_00: Taking deliberate steps and always thinking about how your actions, decisions, and behaviours impact overall team trust will help you build good levels of trust much quicker.
- 4:51SPEAKER_00: To have any chance of building good teamwork, improving motivation and increasing team performance, you need the team trusting you and each other.
- 5:01SPEAKER_00: Here are five of the best ways to build trust with teams as a new manager.
- 5:06SPEAKER_00: Firstly, spend more time listening and understanding others than directing and organizing others to start with.
- 5:13SPEAKER_00: It is likely that your team members are not much less experienced than you are.
- 5:17SPEAKER_00: Accepting and using their inputs will help you gain their trust and appreciation.
- 5:22SPEAKER_00: Secondly, be open and transparent with your team.
- 5:25SPEAKER_00: This applies to your communication, what you tell the team about what is happening in the business and about your own mistakes and weaknesses.
- 5:33SPEAKER_00: Third, treat everyone in the team as fairly and as equally as practical.
- 5:38SPEAKER_00: This is even more important if you've just been promoted within the company.
- 5:42SPEAKER_00: You must apply the same rules and expectations to everyone.
- 5:46SPEAKER_00: Fourth, work hard on keeping your attitude and approach grounded, considerate, and believing that your team members are just as important as you.
- 6:55SPEAKER_00: Taking this approach is safer.
- 6:58SPEAKER_00: Vague goals and expectations mean it is much less likely your team will perform as well.
- 7:05SPEAKER_00: It is much more likely that you'll have more people problems in the team as you will have more conflict and misunderstandings.
- 7:12SPEAKER_00: In my opinion, you'll have a harder job as a manager and a less successful one.
- 7:18SPEAKER_00: To set really clear goals and expectations with your team, I suggest you take these five actions at least.
- 7:24SPEAKER_00: Firstly, work out the most important ways your team helps your boss and the business be more successful.
- 7:30SPEAKER_00: Create clear goals in these areas that you believe are achievable with the team and resources you have.
- 7:38SPEAKER_00: Secondly, get your boss's agreement to these goals and then track progress against these goals.
- 7:44SPEAKER_00: Third, write down a list of expectations and working practices your team needs to adopt to meet and beat those goals.
- 7:52SPEAKER_00: If you have the option of working with an experienced manager outside of your workplace to formulate these, take it.
- 7:59SPEAKER_00: Fourth, then communicate the goals and expectations to your team every chance you sensibly get.
- 8:05SPEAKER_00: Don't assume any expectations that are obvious.
- 8:09SPEAKER_00: Don't assume telling your team once or twice is enough.
- 8:12SPEAKER_00: Keep communicating your goals and expectations every week.
- 8:17SPEAKER_00: Fifth, demonstrate to your team that you are personally meeting and beating the expectations that you are communicating.
- 8:23SPEAKER_00: This can be hard, but it is essential if you want your team to meet those expectations too.
- 8:29SPEAKER_00: Setting clear goals and expectations takes courage, work and discipline.
- 8:34SPEAKER_00: Put in the time and effort, and your team will perform a lot better as a result, which in turn will help your management career massively.
- 8:42SPEAKER_00: Fourth, another best first-time manager tactic: practice giving feedback every day to your team.
- 8:49SPEAKER_00: Team members desperately want feedback from you.
- 8:52SPEAKER_00: All the surveys show that team members perform a lot better, are more motivated and engaged when they get any feedback versus no feedback.
- 9:02SPEAKER_00: You need to give feedback to reinforce the expectations that you have set and develop the skills and talents of your team members.
- 9:09SPEAKER_00: The more feedback you give, the quicker your team will improve skills and the better they will perform.
- 9:15SPEAKER_00: Start by giving positive feedback or praise.
- 9:18SPEAKER_00: Everyone likes to be appreciated and be told they are doing something well.
- 9:23SPEAKER_00: Make your feedback specific, genuine and heartfelt.
- 9:27SPEAKER_00: Only praise actions, decisions and behaviours that you want to see more of in the team.
- 9:33SPEAKER_00: Aim to praise at least once per day to start with.
- 9:37SPEAKER_00: Then move up to once per person per day as a minimum.
- 9:42SPEAKER_00: When you start looking for opportunities to genuinely praise, you will find loads of them.
- 9:47SPEAKER_00: When you've gained confidence in praising and have been practicing each day for several weeks, then you can move into giving corrective feedback.
- 9:55SPEAKER_00: Always make your feedback as clear, direct and honest as possible while being diplomatic and considerate.
- 10:03SPEAKER_00: Give feedback to your team every sensible chance you get.
- 10:08SPEAKER_00: Fifth, some of the best new manager advice is communicate twice as much as you think you need to.
- 10:14SPEAKER_00: Communication underpins teamwork, relationship building, direction setting, persuading, organizing others, and the list goes on.
- 10:22SPEAKER_00: As a new manager, 60% plus of your job is based in communication.
- 10:27SPEAKER_00: Communicate twice as much as you think you need to.
- 10:31SPEAKER_00: Most new managers don't communicate enough.
- 10:34SPEAKER_00: Firstly, tell team members what is happening around the company, give them the context to do their job better.
- 10:41SPEAKER_00: Secondly, talk about what is happening in the team.
- 10:44SPEAKER_00: Keep everyone up to date to improve coordination.
- 10:47SPEAKER_00: Third, spend time listening to team members, hearing their ideas, their problems, their solutions.
- 10:53SPEAKER_00: This gives you a ton of ideas and solutions from which to select the best ones to solve pressing or important problems.
- 11:01SPEAKER_00: Fourth, help your team join the dots.
- 11:04SPEAKER_00: Ask team members to work together to solve their problems faster and with less stress.
- 11:09SPEAKER_00: Fifth, provide help and advice so your team members can do a task or activity faster or better next time.
- 11:17SPEAKER_00: Sixth, work with colleagues around the business to get the resources your team needs when they need them, thus speeding up the work rate of your team.
- 11:26SPEAKER_00: Seventh, build relationships around the business so you know what is happening, why and who is involved.
- 11:32SPEAKER_00: When you are communicating, be as open and honest as you can.
- 11:36SPEAKER_00: Share information to enable others to do their jobs better.
- 11:40SPEAKER_00: Give a lot of feedback, ask a lot of questions and listen.
- 11:44SPEAKER_00: Communicate twice as much as you think you should.
- 11:48SPEAKER_00: Finally, another of the top tactics for new managers: find out these seven things about each of your team members.
- 11:55SPEAKER_00: As a manager, you will work out that your team's performance is your performance.
- 12:01SPEAKER_00: As a manager, you create the biggest impact on the company through the work you do to enable your team to perform better.
- 12:09SPEAKER_00: The better you know your team, the better you can use their strengths and mould them into a team.
- 12:14SPEAKER_00: In my experience, a team performs a lot better than a group of individuals, particularly when roles are interdependent.
- 12:22SPEAKER_00: To get to know your team members better, I suggest you find out these seven things.
- 12:27SPEAKER_00: Firstly, what each of your team members' strengths and weaknesses are.
- 12:31SPEAKER_00: This will help you allocate the work better across your team, increasing the speed at which your team delivers.
- 12:38SPEAKER_00: Second, find out the personal interests of each of your team members.
- 12:42SPEAKER_00: The more you know what they like, the easier it is to build good relationships with them.
- 12:47SPEAKER_00: Third, ask them about their ambitions and find out what drives them.
- 12:52SPEAKER_00: Matching work to ambitions is a great way to get more from a person.
- 12:57SPEAKER_00: Fourth, work out the character of each team member.
- 13:01SPEAKER_00: How do they behave and react in different situations?
- 13:04SPEAKER_00: How do they interact with each other?
- 13:06SPEAKER_00: How do they react to pressure, etc.
- 13:10SPEAKER_00: Fifth, take careful note of each person's energy levels?
- 13:14SPEAKER_00: How quickly do they work and for how long before they get tired, distracted, etc.
- 13:19SPEAKER_00: Sixth, what is their willingness to learn and develop?
- 13:23SPEAKER_00: How well or quickly do they learn?
- 13:26SPEAKER_00: This is important to assess their development potential.
- 13:30SPEAKER_00: Seventh, finally, what is their team management potential?
- 13:34SPEAKER_00: How good are their people skills and what is their attitude towards their team members?
- 13:39SPEAKER_00: The better you know your team members, the better you will be able to organise, motivate and lead them to team success.
- 13:46SPEAKER_00: In summary, I hope you put into practice these top tactics for new managers, shared in this new manager success guide.
