- 0:00Welcome to unspoken career truths.
- 0:02I'm Cara Wood. And I'm Lauren Levac Gilbert.
- 0:05And we're here to be the Co workers you can trust.
- 0:08In just 10 minutes, we'll cover the strategies you need, the
- 0:11mistakes to avoid, and the insider secrets no one tells you
- 0:15so you can show up with confidence at work.
- 0:19Hello. Everyone, it's that time of year
- 0:22again, Your interviews, I think we're probably all going through
- 0:26it, assessing how we did, assessing how our teams did,
- 0:29looking at our goals. I hate the paperwork of.
- 0:32It I know, I know I when I was writing the script for this one,
- 0:36I was like, oh, there's going to be like a collective eye roll
- 0:39about year end reviews, especially if you have a big
- 0:42team and you have like a lot of direct reports and you have to
- 0:46go through like 15 different reviews of people.
- 0:49So I know every single company does reviews differently.
- 0:52So some have a formal process, some don't have a formal
- 0:55process, some don't even have your end reviews at all.
- 0:58I have been at companies that have a mix, so a very, very
- 1:02formal like 4 * a year process with 360 feedback and which is
- 1:07like peer feedback. And then I've been at companies
- 1:10where you just write your own review and your manager signs
- 1:13off on it or ones where just your manager writes your review
- 1:18and you maybe do it once a year, if that maybe you may have
- 1:21forgotten about it, do it another year.
- 1:22So I don't know about you car. What have you experienced?
- 1:25No, I think you're right. I have the same experience where
- 1:29when you come into a company, it's interesting even when you
- 1:32join and you don't know where you are in the cycle because I
- 1:36feel like companies run it differently.
- 1:38So I also, and I don't know if this has been your experience, I
- 1:42feel like the more formal and large a company is, the more
- 1:47formalized and transparent they are about review processes.
- 1:51So I've definitely been at places that have structured like
- 1:56systems where you are putting in your goals and then those goals
- 1:59you that you get reminded of what those goals are.
- 2:02And then I've been at places that are much more casual and
- 2:04it's more about just you and your boss connecting.
- 2:07You mentioned 360 reviews and just for folks who haven't been
- 2:11through that, often times they're blinded where you'll
- 2:15invite a bunch of people or people will be selected by maybe
- 2:19your manager and they'll be submitting things about you and
- 2:22then you get all the feedback anonymized.
- 2:24So you maybe don't know or you see the patterns in what people
- 2:27are saying, but you maybe don't know who said what.
- 2:30One of the things about reviews is, yeah, it can be really
- 2:33interesting, right? Because you're, you might be
- 2:35asking someone who's a cross functional partner you don't
- 2:38work with every day and they might have an interesting
- 2:39perspective about how they work with you or what you've done
- 2:42really well. And I actually really like the
- 2:44peer feedback part because you can hear from people who aren't
- 2:47your managers and get really good feedback.
- 2:49It's documenting your work and your performance.
- 2:52So for example, like if you get a new manager and your old
- 2:56manager left and they have no contacts, they can go and read
- 2:58your reviews and kind of see what type of performer you are,
- 3:02what you've done in the past. So there is a lot of like HR I'm
- 3:06Air quoting types of reasons for reviews and the purposes that
- 3:10they can serve. But we're going to talk about
- 3:14how you can make sure it's the best for you and you can really
- 3:16utilize it to get value and reflect.
- 3:20I'm so excited about this because for me it always feels
- 3:22like judgement day or like I said, paperwork.
- 3:26You're filling out a rubric, you're getting reminded of what
- 3:29you like set out to do 6 months to a year ago.
- 3:32And yeah, so. So one of the things I would say
- 3:37before we dig into like specifics about the year end
- 3:40review is things that you can do during the year to make this
- 3:43process much easier. And I think I've mentioned it on
- 3:46a lot of on a lot of podcasts in the past, but I keep like a
- 3:49self-assessment document. So as things happen throughout
- 3:52the year, I throw in wins and I throw in the data and the links
- 3:56because what happens is you get to the end of the year and
- 3:58you're like, Oh my God, what did I do?
- 4:00And it's really hard to remember 11 months of work.
- 4:04And I think the other thing I want to call out is that these
- 4:08are very helpful to make sure that the work that was set out
- 4:13in your job description matches the work that you're doing.
- 4:16So try to set reminders throughout the year to kind of
- 4:19like revisit. And then it makes it also easier
- 4:22at the year end to not be like, Oh my God, I said I was supposed
- 4:25to do this a year ago and I haven't even revisited it.
- 4:27So even if it's just like a quick review here and there
- 4:31throughout the year, just for yourself to check in and make
- 4:34sure that it matches. Because a lot of times these
- 4:38year end reviews are tied to compensation or bonuses.
- 4:41And that's why a lot of people focus on them because what gets
- 4:44measured gets managed. And we had an episode about
- 4:47that. For me, they're always about
- 4:49proving yourself and thinking about the ways that not only did
- 4:53you complete the tasks, but contribute to the bottom line
- 4:56and also like move your responsibilities forward, like
- 5:00grow your responsibilities. And for anyone who's listening,
- 5:02going, I haven't done that for this year.
- 5:04Just set a New Year's resolution that you'll do it in the coming
- 5:07year and do what you can with this year's.
- 5:11Exactly. And so let's talk about a couple
- 5:13things to remember as you're writing your your interview or
- 5:15helping your employees write your reviews.
- 5:17So number one is be specific. And that's where the
- 5:20self-assessment really helps. Like what data do you have?
- 5:23What impact did you make? Like how many campaigns did you
- 5:27set up? Like what was the output that
- 5:30you did or what were the results that you saw from it?
- 5:33It's much easier to be specific because then people can point to
- 5:36examples and then tie that back to the work that you've done.
- 5:40So as much as you can try to be like super clear, even if
- 5:44someone gave you like praise in an e-mail, save that e-mail or
- 5:49copy and paste that and include it in because it showcases what
- 5:53you did well, specifically about the work that you've already
- 5:56done. When I, anytime I've managed
- 5:59A-Team, I actually keep a folder of the compliments that I send,
- 6:03the compliments that other people send or examples of
- 6:06people's work that I want to revisit.
- 6:09Yeah, when I, when I want to revisit.
- 6:11So anticipate that your boss may be doing this and they may be
- 6:15saving the negative stuff too. That would be natural for them
- 6:17to do. So know that that's happening
- 6:20and do it for yourself. I love that the other one, use
- 6:24them to help you grow, right? Like this is an opportunity.
- 6:27We had a feedback week, Listen to feedback week.
- 6:29It's a great way to think about giving peer feedback or
- 6:32receiving feedback during your year end review.
- 6:34These are there to help you look at what you did well, where
- 6:38there's opportunities for you to grow.
- 6:39So try to come into it and approach it in that way and look
- 6:43at it as a value renewable mechanism rather than another
- 6:46chore, which I know is really hard because you have your
- 6:49regular job and then you have to write all these reviews, but try
- 6:52to think of them as a way to help you grow.
- 6:54You're reminding me, Lauren, have you been at places that
- 6:57actually have that as a mandate? What do you want to learn in the
- 7:01coming year? Yes, I have.
- 7:03That's been a part of the year end review.
- 7:05Like where do you want to develop?
- 7:06What pieces do you want to get more involved in?
- 7:09That's a good reflection point that I've had in a lot of my
- 7:11year end reviews. Yeah, and I would say same.
- 7:14And I would say that if that's coming up for you, definitely be
- 7:17as honest as possible. It's kind of valuable, I think
- 7:20to reflect on what the business needs, but also what you want in
- 7:24your career. Cause often times there is some
- 7:26funding for training courses. So I've had direct employees
- 7:30actually like do their research and say, can we afford this
- 7:33training program for me or here's the copy of a book I
- 7:36want. And you, you often have a little
- 7:39bit of development money to like, help people learn what
- 7:41they want to learn. I love that and that leads
- 7:44really well into the the next point, which is leverage them
- 7:47for new opportunities because most of the time a review is
- 7:51followed by a conversation with your manager to go over the
- 7:54review and talk about things you did really well.
- 7:57Maybe areas where you can stretch into in your next role,
- 8:01Talk about a promotion. That's a great time to express
- 8:04like, hey, I'm looking to move into this role or what are the
- 8:07things I need to do to get to the next level?
- 8:09So it's also a conduit to have that conversation with your
- 8:13manager if you don't already have those set up throughout the
- 8:16year. If you want to jump to a
- 8:18different function or get involved in the specific
- 8:21project, it's a great way to use this time to have that
- 8:24conversation with your manager. Yeah, and there's some low
- 8:27hanging fruit that is going to be available to your manager,
- 8:29like introducing you to people in other departments if you
- 8:33express interest in learning their roles.
- 8:35Like there are some things that isn't going to take your manager
- 8:38much effort at all. It was an easy ask to help you
- 8:41get to know the business. Well.
- 8:42I'm curious, Lauren, have you had folks also use your end
- 8:47reviews as options to like give your boss feedback as well or
- 8:51talk about the team dynamics? Yeah, actually my first job out
- 8:56of college, my boss actually during year end reviews asked us
- 9:00all to give her a review and share feedback and things that
- 9:03went well and things we liked and things we didn't.
- 9:05And I really liked that because sometimes it's hard to give your
- 9:09boss feedback, right? But if they're asking for it and
- 9:11they're allowing this time to be the opportunity to have that
- 9:15conversation, that was super powerful.
- 9:17Yeah, and I think you've brought up a good point, which is sort
- 9:20of know if your manager is open to that or if you yourself think
- 9:24they might need feedback are this might not be the time
- 9:28understand what their expectations of this event are.
- 9:31Because sometimes they're thinking about it too, depending
- 9:33on how many direct reports they have as the paperwork they need
- 9:36to file or the number of people that they can give a promotion
- 9:39to or how they can justify keeping people on the same pay
- 9:42grade. Like sometimes that is legit
- 9:45what your boss is doing. Not to make anyone paranoid, but
- 9:47they have their own sort of agenda.
- 9:49You might not know the full extent of it, but then other
- 9:53times you it's an actual moment to like really connect with
- 9:56someone. So getting kind of a sense or a
- 9:58vibe, asking the folks around you who might have been on the
- 10:01team longer if this is your first time going through it, or
- 10:04even getting like the documentation from HR to
- 10:07understand what the expectation is around paperwork.
- 10:11Because the other thing you want to do is like fill this out to
- 10:13the best extent you can. Sometimes they're literally just
- 10:17making sure that like you fully filled it out.
- 10:19You shouldn't show up to a review without sort of doing
- 10:23your homework. I think that's a great point
- 10:25about HR. There's a lot of resources
- 10:26around year end reviews that they have, so definitely utilize
- 10:29them. There's a lot of questions you
- 10:31can ask, There's a lot of frameworks and rubrics to help
- 10:33you think about it. So there's a lot of resources
- 10:35available to you. Yeah.
- 10:38So even though your interviews can cause an eye roll and give
- 10:41me a lot of extra work, they can be super helpful for you to
- 10:44reflect about yourself, about your team, about your leader and
- 10:48to set goals for the year. So try to be clear about what
- 10:51you achieved and be specific. Listen and learn where it might
- 10:55be helpful to build into your growth plan.
- 10:57And try to look at this as an opportunity to assess how you
- 11:03did and where you're going next. Good luck everybody.
