SPEAKER_00: How many times this week has someone interrupted you to ask a question?
• 0:03
SPEAKER_00: How many emails have you sent that someone else could have handled if they had the right information?
• 0:09
SPEAKER_00: How many decisions came back to you simply because no one else knows what to do next?
• 0:14
SPEAKER_00: These interruptions, they're not just part of running a business, they're information bottlenecks.
• 0:20
SPEAKER_00: You see, when information stays in your head, everyone has to wait for you.
• 0:24
SPEAKER_00: That's your team, your clients, and your projects.
• 0:26
SPEAKER_00: Eventually, your entire business begins moving at the speed of your availability.
• 0:32
SPEAKER_00: Welcome to the Mind Your Time Podcast.
• 0:34
SPEAKER_00: I'm Shannon Baker, your coffee loving host and business system strategist.
• 0:39
SPEAKER_00: If you're a consultant or service provider who is tired of your business depending on you for every decision, every answer, and every next step, you're in the right place.
• 0:47
SPEAKER_00: Each week we have honest conversations about boundaries, structure, capacity, and the leadership habits that will help you build a business that can grow without requiring constant access to you.
• 0:59
SPEAKER_00: So grab your cup of coffee or your favorite beverage and let's dive in.
• 1:04
SPEAKER_00: I have been in business for over 25 years.
• 1:09
SPEAKER_00: And there's one phrase that I have heard many, many times over those years.
• 1:14
SPEAKER_00: It's that everything lives inside of my head.
• 1:18
SPEAKER_00: And whenever someone says that to me, I ask them if they've ever heard of what I call lost your head syndrome.
• 1:27
SPEAKER_00: And they laugh and they tell me, well, no, and I don't expect them to know what I'm talking about because it's a phrase that I made up.
• 1:35
SPEAKER_00: But this is what I mean when I say that.
• 1:38
SPEAKER_00: If everything about your business lives in your head and something happens to you, your business is not going to survive.
• 1:48
SPEAKER_00: Now you may think that I'm being dramatic, but honestly, I'm not.
• 1:52
SPEAKER_00: I've personally seen businesses close because of unforeseen circumstances.
• 2:00
  SPEAKER_00: Things happen.
• 2:01
  SPEAKER_00: That's life.
• 2:03
SPEAKER_00: Something like the owner can unexpectedly pass away suddenly.
• 2:09
SPEAKER_00: I've even seen a business owner lose their memory because they had a bad reaction to some antibiotics.
• 2:19
SPEAKER_00: But the result was the same in both cases.
• 2:23
SPEAKER_00: Critical information for those businesses to survive lived in the business owners' heads.
• 2:31
SPEAKER_00: So their businesses could not continue without them because no one else knew the information that they had.
• 2:40
SPEAKER_00: And here's the thing: you do not have to experience a life-changing event like this for this to become a problem.
• 2:47
SPEAKER_00: But the good news is most business owners really experience a much smaller version of Lost Your Head syndrome every single day.
• 2:56
SPEAKER_00: Every time your team has to stop and wait for you to answer a question, make a decision, or wait for you to tell them what's next, your business is telling you the same thing.
• 3:10
SPEAKER_00: You're the guardian of too much information.
• 3:14
SPEAKER_00: And when this is the case, it doesn't matter how skilled you are at what you do, how talented you are, how great your team is, how great your clients are, or how loyal or committed to you they are.
• 3:28
SPEAKER_00: If you're the only person who has all of the information and the only one who decides what happens next, your business depends on your memory and your availability more than it should.
• 3:42
SPEAKER_00: And that is a huge bottleneck.
• 3:46
SPEAKER_00: A few years ago, during a legacy in motion session with a repeat client, she kept saying things to me that I hear from business owners all the time.
• 3:55
SPEAKER_00: She said, literally, and I quote, everything lives in my head.
• 4:00
  SPEAKER_00: I don't have a go-to person, so I've got to be that person.
• 4:06
SPEAKER_00: And then she said something that really stuck with me.
• 4:10
SPEAKER_00: She said, I want days where if I left my phone at home, the sky would not fall.
• 4:20
SPEAKER_00: It probably wouldn't fall, but I just don't believe it.
• 4:25
SPEAKER_00: Now during that session, I also said something to her that was eye-opening.
• 4:31
SPEAKER_00: My response was, or my question to her was, Well, you're chained to your business, aren't you?
• 4:39
SPEAKER_00: She leaned forward because we were on Zoom, and her response was, absolutely, and we've got to break the chain.
• 4:48
SPEAKER_00: So based on what she was telling me, I knew I had some work to do.
• 4:52
SPEAKER_00: But the challenge was going to be figuring out where to start.
• 4:55
SPEAKER_00: And it would have been easy to assume that she just needed better documentation or a stronger team or her team needed more training.
• 5:03
SPEAKER_00: But I wasn't convinced that that was the real problem because she generally uses the same staff for all of her events.
• 5:11
SPEAKER_00: So they already know how to complete the routine tasks that they do with every event in each setup with minimal supervision.
• 5:19
SPEAKER_00: So instead of jumping straight to solutions, I tried a different approach.
• 5:25
SPEAKER_00: I asked if I could observe her and her team at one of her events.
• 5:28
SPEAKER_00: And of course, she said yes.
• 5:31
SPEAKER_00: So there were a few things I was looking for and a few things that I observed.
• 5:36
SPEAKER_00: I actually observed them at two events.
• 5:39
SPEAKER_00: Now I was watching them to see how they work together as a team, how they interacted with the venue staff, and sometimes how they even interacted with the client and their staff because these are corporate events.
• 5:54
SPEAKER_00: This was also a great time for me to watch my client in action.
• 5:58
SPEAKER_00: And I'm glad that this was the first thing that I decided to do because every few minutes I saw someone scanning the room they were looking for.
• 6:08
SPEAKER_00: One team member walked over because they weren't sure where delivery needed to go.
• 6:13
SPEAKER_00: And before that conversation was even over, someone was standing nearby waiting to ask another question.
• 6:20
SPEAKER_00: Then another person needed clarification because the client asked them a question that they didn't know how to answer.
• 6:26
SPEAKER_00: So at first, I was thinking in my head, well, this team has got to be inexperienced.
• 6:32
SPEAKER_00: And honestly, I couldn't figure out why they needed her for every little thing.
• 6:38
SPEAKER_00: But the more I watched, the less that explanation made sense.
• 6:42
SPEAKER_00: Every person who came to her seemed perfectly capable of completing the task that they were assigned.
• 6:50
SPEAKER_00: But they didn't have what they needed to keep working.
• 6:55
SPEAKER_00: So the problem was that every answer lived in the head of one person, my client.
• 7:03
SPEAKER_00: Meanwhile, she was doing exactly what she was supposed to be doing.
• 7:06
SPEAKER_00: She was meeting with the client, coordinating the vendors as they arrived and they got set up.
• 7:11
SPEAKER_00: She was working with the venue staff to make sure that they stayed on track and the event would be set up to start on time.
• 7:18
SPEAKER_00: And the interesting part is she wasn't doing anything wrong.
• 7:23
SPEAKER_00: She handled every interruption and quickly jumped right back into what she was doing before.
• 7:30
SPEAKER_00: So the problem wasn't her ability.
• 7:32
SPEAKER_00: The problem was that everyone needed her before they could keep moving forward with their task.
• 7:40
SPEAKER_00: So as I stood there watching, it finally clicked.
• 7:43
SPEAKER_00: I understood the staff was always waiting because they didn't have the information that they needed to keep working.
• 7:50
SPEAKER_00: Every time someone had a question, work stopped.
• 7:53
SPEAKER_00: Not because they didn't want to keep moving, but because they couldn't.
• 7:59
SPEAKER_00: They were waiting on information that only one person had.
• 8:04
SPEAKER_00: And that's when it hit me.
• 8:06
SPEAKER_00: The issue wasn't the team, the bottleneck was the information.
• 8:11
SPEAKER_00: And in that moment, I realized something that I still believe today.
• 8:16
SPEAKER_00: People can only move as fast as the information they have available to them.
• 8:22
  SPEAKER_00: Once I saw it, I couldn't unsee it.
• 8:25
SPEAKER_00: From that point on, I started looking for information bottlenecks first with every single client.
• 8:32
SPEAKER_00: Because after I witnessed this for myself, I identified what she needed in her business to reduce the dependency and her frustration.
• 8:44
SPEAKER_00: We didn't need to replace the team and we didn't need to create a bunch of documentation.
• 8:50
SPEAKER_00: We started with making sure the information was available before people needed it.
• 8:56
SPEAKER_00: See, communication isn't just about keeping people informed, it's about making information available before someone has to stop and ask for it.
• 9:07
SPEAKER_00: So before working with this client, there was no real communication before the staff even arrived on site to work, which was why some of them weren't present for the team huddle.
• 9:18
SPEAKER_00: And that meant they missed important details and setup information.
• 9:23
SPEAKER_00: So that's where we started and we kept it simple.
• 9:26
SPEAKER_00: It was as simple as creating a template that provides the details about the event in events.
• 9:32
SPEAKER_00: It gives the location and event start time, the setup time, parking information, the dress code, and overview of the tasks that will be handled.
• 9:42
SPEAKER_00: And on event day, everyone knew or knows what tasks they own after the team huddle.
• 9:51
SPEAKER_00: They know where they need to be and who to go to if they have questions.
• 9:56
SPEAKER_00: So on site, I became the point of contact for the event staff so they would have immediate access to the information they need.
• 10:04
SPEAKER_00: That way, my client can also stay focused on everything that only she can do.
• 10:10
SPEAKER_00: So the difference in the way the team works now was noticeable almost immediately.
• 10:17
SPEAKER_00: The next time I observed them, something was different.
• 10:20
SPEAKER_00: No one was wandering around looking for her, no one was standing off on the side waiting for permission to keep working.
• 10:27
SPEAKER_00: People knew where they needed to be.
• 10:30
SPEAKER_00: They knew what they owned, and they kept working.
• 10:34
SPEAKER_00: And my client was finally free to stay focused on the conversations that only she could have.
• 10:42
SPEAKER_00: And that reinforces something I've seen over and over again in businesses of every size.
• 10:48
SPEAKER_00: Think about your own business for a minute.
• 10:50
SPEAKER_00: How many times this week has someone interrupted you to ask a question?
• 10:55
SPEAKER_00: How many emails have you sent that someone else could have handled if they had the right information?
• 11:01
SPEAKER_00: How many decisions came back to you simply because no one else knows what to do next?
• 11:09
SPEAKER_00: These interruptions, they're not just part of running a business, they're information bottlenecks.
• 11:15
SPEAKER_00: You see, when information stays in your head, everyone has to wait for you.
• 11:20
SPEAKER_00: That's your team, your clients, and your projects.
• 11:23
SPEAKER_00: Eventually, your entire business begins moving at the speed of your availability.
• 11:29
SPEAKER_00: And here's what I want you to do this week.
• 11:33
SPEAKER_00: The next time that someone asks you a question via email, text, or DM, I don't want you to automatically answer it.
• 11:41
SPEAKER_00: I want you instead to pause and ask yourself one question.
• 11:47
SPEAKER_00: Did they need your expertise?
• 11:50
SPEAKER_00: Or did they simply need information?
• 11:53
  SPEAKER_00: Because there's a big difference.
• 11:55
SPEAKER_00: If they needed your expertise, that's one thing.
• 11:58
SPEAKER_00: There are decisions that only you should make as the owner of your business.
• 12:03
SPEAKER_00: But if they are simply looking for information that could be made available by someone else or in another location, then you've just identified another place where your business is depending on you more than it should.
• 12:18
  SPEAKER_00: That's not a people problem.
• 12:20
  SPEAKER_00: It's not even a documentation problem.
• 12:23
SPEAKER_00: It's an information problem, and that can be solved.
• 12:27
SPEAKER_00: And the best part, the goal isn't to get everything out of your head overnight.
• 12:32
SPEAKER_00: That's not realistic, and honestly, it's not even necessary.
• 12:36
SPEAKER_00: But the goal is to identify where your business pauses because someone is waiting on information that only you have.
• 12:46
SPEAKER_00: Every time you make that information available before it's needed, you're reducing owner dependency.
• 12:54
SPEAKER_00: Owner dependency isn't created because owners know too much.
• 12:59
SPEAKER_00: It's created because the information everyone else needs hasn't been made available.
• 13:06
SPEAKER_00: And when that information is readily available, that means your team can make decisions with confidence.
• 13:12
SPEAKER_00: And that creates a better experience for your clients as well.
• 13:15
SPEAKER_00: Not to mention it gives you the space that you need to build a business that can continue operating even when you're focused on the work that only you can do.
• 13:25
SPEAKER_00: Remember when my client told me we've got to break the chain?
• 13:29
SPEAKER_00: Well, that's exactly what we did.
• 13:30
SPEAKER_00: And we didn't break the chain by making her work harder.
• 13:34
SPEAKER_00: We didn't break the chain by replacing her team either.
• 13:37
SPEAKER_00: We broke the chain by making the information people needed available before they needed it.
• 13:44
SPEAKER_00: So if today's conversation made you realize that your business is depending on you more than you like, well, that's exactly the kind of thing that we look into and we focus on changing during the legacy in motion session.
• 13:59
SPEAKER_00: We don't start by talking about SOPs or project management software.
• 14:04
SPEAKER_00: We begin by identifying where your business is slowing down, why it's happening, and what one change will create the greatest relief over the next 30 to 90 days.
• 14:17
SPEAKER_00: Once you understand where the real bottlenecks are, you can stop treating symptoms and start making meaningful progress that lasts.
• 14:27
SPEAKER_00: So before you get back to work today, think about the last three questions someone asked you.
• 14:34
SPEAKER_00: Did they really need you?
• 14:36
SPEAKER_00: Or did they simply need information?
• 14:39
SPEAKER_00: Because people can only move as fast as the information they have.
• 14:45
SPEAKER_00: Thanks for spending part of your day with me.
• 14:48
SPEAKER_00: If today's conversation resonated, your next step is to identify the patterns creating pressure in your business.
• 14:56
SPEAKER_00: Grab the free capacity pattern finder in the show notes, and in less than two minutes, you'll discover the patterns that may be keeping your business more dependent on you than it needs to be.
• 15:06
SPEAKER_00: And if you'd like to continue the conversation, I'd love to have you join us inside the free Mind Your Time Cafe community on Facebook, where women business owners are having honest conversations about building businesses that support their lives.
• 15:22
SPEAKER_00: Always remember, your time is accessible, but it doesn't have to be open access.
• 15:29
SPEAKER_00: So until next time, keep calm and streamline.
