Latest / The Yield Doctor with James Deaker / Yield Stories: The Wrong House Ads
Transcript
- 0:00hi I'm James Deika the yield doctor and
- 0:03this is Yield Stories short anecdotes
- 0:06that help illustrate some points that
- 0:08can help you to optimize your digital
- 0:11assets today's story actually comes from
- 0:14a number of years ago but the lessons
- 0:16are just as relevant today as they were
- 0:19then we were working a project for a
- 0:23newspaper publisher and the head of
- 0:25sales who we'll call John called me in
- 0:28and said that the problem was that they
- 0:30had too many house ads as we dug into
- 0:33the data we discovered something more
- 0:35troubling than simply unsold inventory
- 0:38but we to get there we had to peel back
- 0:40the layers behind the scenes for the
- 0:42full story to emerge when I first met
- 0:45John he told me that when the team
- 0:47wasn't doing a great job they were only
- 0:50selling through 50% or less of the ads
- 0:53on the site which meant that 50 60 70%
- 0:57of the ads could be run as house ads
- 1:00meaning ads for the the newspaper itself
- 1:03and of course this was very obvious to
- 1:05anybody looking at the site he told me
- 1:09that they needed to understand since
- 1:11they had enough inventory that if did
- 1:14they have a problem with the rate card
- 1:16were they packaging something wrong or
- 1:18was there something else holding back
- 1:20demand as we'll discover there was
- 1:23actually a different issue that was
- 1:25making the advertisers very unhappy in
- 1:28starting a project like this you have a
- 1:30series of hypotheses that you need to
- 1:32look into and so we started digging into
- 1:36all of the data that we could get our
- 1:37hands on to understand the various
- 1:40dynamics we were looking at how the ad
- 1:42impressions were sold how many were
- 1:45actually sold the price that they were
- 1:47sold at but things started to get
- 1:50interesting when we started analyzing
- 1:52the data and discovered some anomalies
- 1:55that we couldn't explain specifically
- 1:58the number of ads that were running for
- 2:00advertiser campaigns was much greater
- 2:03than the number of ads that were
- 2:05actually being paid for and as we dug
- 2:08deeper it became apparent that they were
- 2:11running for actual advertisers but no
- 2:14revenue was being received for them it
- 2:17was like they were house ads but instead
- 2:20for genuine
- 2:21advertisers at first in hearing this you
- 2:24might think like I did that this was a
- 2:27case of bad accounts receivable in other
- 2:30words the campaigns were running but the
- 2:33accounts receivable team was just not
- 2:36properly billing the
- 2:37advertisers however the true story came
- 2:40to light when we talked to the
- 2:41operations team it turned out that John
- 2:45in a desperate attempt to save face and
- 2:47make it look like the site was sold
- 2:49through had directed the Adops team to
- 2:53go in and get old ad creatives without
- 2:57telling the
- 2:58advertisers the message from John was
- 3:00simply just run the old campaigns and
- 3:03make it look like we are sold through
- 3:06and it's important to note that the
- 3:08advertisers weren't told that their
- 3:10campaigns were running now if this was
- 3:13done correctly it could potentially have
- 3:16been a windfall to those advertisers
- 3:19they could be essentially getting free
- 3:22impressions for their campaign but the
- 3:25problem was the creatives were well out
- 3:27of date it wasn't just that they were
- 3:29out of date in some cases there were
- 3:31things like a 30% off Labor Day sale
- 3:34well after Laborale so the com customers
- 3:38were seeing these ads and seeing them
- 3:40and worse again the advertisers had no
- 3:42idea so they were getting complaints
- 3:44from customers saying "We want that deal
- 3:46that we just saw the ad for." So the
- 3:50complaints started to roll in from the
- 3:51advertisers the the quick fix had
- 3:54backfired and now that the the trust
- 3:57that the publisher had built up with the
- 3:59advertisers was starting to crumble the
- 4:03immediate impact of this practice was
- 4:06that the company had to stop it
- 4:08it put a bright shining spotlight on the
- 4:11poor controls that this company had and
- 4:14the operational procedures that were in
- 4:16place namely that one executive could
- 4:19make a decision like this that impacted
- 4:22the advertising experience without
- 4:24anybody else really knowing i don't
- 4:27believe that there's anything illegal
- 4:29about this practice it was definitely
- 4:32annoying for the
- 4:33advertisers confusing for the users on
- 4:36the website and it masked the issues
- 4:39that were really going on so with
- 4:42stories like this I I try to link to
- 4:44what is the lesson learned uh firstly as
- 4:47a consultant we learned to assume that
- 4:51you can't believe that the client is
- 4:53adhering to standard business practices
- 4:57from the publisher perspective the
- 4:59lesson was clear don't rush to a quick
- 5:02fix without thinking about the second
- 5:05order consequences and the fact that you
- 5:08may be doing more harm than good thanks
- 5:11for watching i hope you enjoyed this
