Transcript
- 0:00Welcome to the Gill 1918 Project, a podcast series by
- 0:03coaches for coaches, powered by Gill Athletics.
- 0:05Think of it as the Ted Talks of track and field coaching.
- 0:08Short, insightful, and packed with valuable strategies to help
- 0:11you grow as a coach. This episode is part of the
- 0:13Youth and Beginner Series, brought to you by Coach O.
- 0:16In this series, we focus on topics relating to coaching
- 0:19youth athletes, coaching beginner athletes of any age,
- 0:21and supporting brand new coaches as they find their way.
- 0:24With that in mind, let's grow. How big is your track across
- 0:29country team? Do you have enough athletes to
- 0:31accomplish your goals? Would you like more?
- 0:35Let me ask you this, what would happen if your program doubled
- 0:38in size or tripled in size? I'm Dave, MI, head track and
- 0:42field coach at East Kentwood High School in Michigan, where I
- 0:45also coach pole ball for both the boys and the girls.
- 0:48Our team has grown to 180 boys and 160 girls.
- 0:52And every year we work to grow those numbers, not just for
- 0:55wins, for for something much bigger.
- 0:59Let me give you the back story. First of all, I'm talking about
- 1:01this today because somebody said, Dave, how do you get so
- 1:04many people? They had heard me talking and
- 1:06they said, how do you get so many people?
- 1:07I said, well, maybe I need to spend a few minutes and let you
- 1:11know all the little things we're doing to grow our team.
- 1:13And maybe some of them can help you grow your team as well.
- 1:16When I started in 2004, we had 56 boys on the team and on the
- 1:21girls side. And I'll continue to reference
- 1:23the girls because coach Stephanie Stevenson, our girls
- 1:25coach, is my partner in crime and all this.
- 1:29I would grow and she would grow. And so I would do, I would try
- 1:32to get my team bigger and so would she.
- 1:34So we did a lot of this together, but we had 56 boys and
- 1:37less than 30 girls on the team back in 2004.
- 1:40And we would win some some league titles and and be
- 1:44competitive. But I had I had a theory.
- 1:46I said, well, if we have 10 kids, I bet you one of them is
- 1:50going to be good. And if we have 100 kids, one of
- 1:52them is going to be great and I can win a lot of track meets
- 1:55with 9 good athletes and 1 great 1.
- 1:57So it was our goal to go out and try to win state titles and, and
- 2:01championships and, and I knew I had to have some great athletes
- 2:04if I was going to do that. So that theory, I'm not sure if
- 2:09it if it has any statistics behind it whatsoever, but it
- 2:13still drives me to this very day.
- 2:15And we, we were always trying to be bigger and better.
- 2:18So when we originally set our goal, we, we looked around and
- 2:22we said, OK, what, what makes sense?
- 2:24And so we had at the time, we had about 2500 kids in our
- 2:27school. These days in our school, we
- 2:30have about 2627 hundred, so pretty similar size.
- 2:34And I figured that 10% of them could come out for track.
- 2:38That was our goal we're going to hit.
- 2:39We're going to try to find 10% of the school so far on the boys
- 2:42side, that was 125 boys. And if we can get that, we could
- 2:46change the culture. Every classroom is going to have
- 2:49two to three track athletes in it.
- 2:52People would take notice. Graduation couldn't never be
- 2:55scheduled on the night of a big meet because we had we'd have
- 2:5810% of the graduating class on our team.
- 3:01It couldn't couldn't be done. So we were we mattered and we
- 3:05were going to change the school ecosystem.
- 3:07So I set a goal, A5 year goal 125 kids.
- 3:13How do we get there? So here's here are all the, the
- 3:16things that we did. We, we went to football games,
- 3:19soccer matches, swim meets, cross country races, anywhere
- 3:23that we could find potential athletes.
- 3:25I visited classes on my prep hour.
- 3:27I handed out Flyers in the hallway.
- 3:29I stood in front of the freshman lunch and and had a bowl of
- 3:33candy and said, anybody who signs up for track is going to
- 3:36get a mini Snickers bars today. Come to come to our meeting.
- 3:41You know, at the end of lunch, we're going to, we're going to
- 3:42spend 5 minutes in in in. If you sign up, you get a
- 3:45Snickers bar. But I'm going to tell you a
- 3:47couple things that I think are important to you.
- 3:50Here's how you earn a varsity letter.
- 3:51Not all freshmen get to earn a varsity letter on other sports,
- 3:54but you can on ours. No experience is required.
- 3:57It's really hard to learn how to throw a baseball in at 14 years
- 4:01old, but it's not hard to learn how to run.
- 4:03Just show up. We just need bodies.
- 4:05We need smart kids, dumb kids, tall kids, short kids.
- 4:08It doesn't matter. We need them all on our team.
- 4:11We, we didn't look for perfect athletes, we looked for kids.
- 4:15I'd ask the I'd ask the teachers and the coaches.
- 4:17Who's your hardest worker in class?
- 4:19Who's tall? Who's funny?
- 4:21Who who can't sit still? Who's who's got too much energy?
- 4:25We're always shaking the trees and trying to and trying to get
- 4:29as many kids as possible. Eventually I got access to the
- 4:32parent e-mail list. And now nowadays most of us
- 4:36probably have access to that or some sort of format.
- 4:39But you know, back then we didn't really have that.
- 4:42I would start to send weekly updates to all of the parents in
- 4:46the offseason about track and field and I'd celebrate our
- 4:49alumni. I did it so often I, I actually
- 4:51got told I had to pull back a little bit, but I, I put the
- 4:55messages out there. Hey, let me tell you about this
- 4:57kid who's running in college somewhere.
- 4:59Let me tell you about, you know, our, our, our GPA of our team,
- 5:02whatever, whatever I could brag about.
- 5:04I wanted people to know, especially parents to know that
- 5:06this was a positive place for their kids and they were going
- 5:09to they were going to grow. If they came in and hung out
- 5:11with us, remind them that you know, I would always try to
- 5:16remind them. Most of our sport is is talent
- 5:19based. You just needed to be talent, no
- 5:21skill required. You didn't know, have to know
- 5:23how to, you know, throw a ball or ice skater or dribble a
- 5:27basketball. You you could start athletics,
- 5:30track and field in high school if you had never done any other
- 5:33sports before. It might be tough, but there
- 5:35might be some talented kids out there.
- 5:37There might just be kids who want to be a part of something.
- 5:41We, we had a layered approach. Recruitment just didn't start in
- 5:479th grade. We, we started, you know, if
- 5:49you, if you said OK, we got five years to build our, build our
- 5:52program up. We started that that year doing
- 5:56a lot of different things in for the younger kids.
- 5:59So each week we would do speed and agility for, for an hour for
- 6:03K through 2/3 through 5 and middle schools.
- 6:08Those would be 5 week long sessions an hour a piece, so 551
- 6:13hour sessions. And I'd have my current athletes
- 6:16run the stations and while they were running the warm ups and
- 6:19the whatever workout we were doing that day for that group or
- 6:22for the younger kids, whatever game we were going to play to
- 6:24just have them run around the gym.
- 6:26I'd meet with all the parents and I'd tell them why I love
- 6:28track and field and I would tell them why they should consider it
- 6:32for their kids someday. I wasn't really trying to sell
- 6:35track and field to them at this moment, just put that in as an
- 6:39idea in their head. In the summer, we run Kentwood
- 6:42Track Club. It's it's a, it's a group.
- 6:44We meet two days a week. It goes 2nd grade through 12th
- 6:47grade. We break into our groups of
- 6:50elementary, middle school and high school kids.
- 6:52It's we probably have around 200 kids at the beginning of each
- 6:55summer. It whittles itself down by the
- 6:57end of the summer, but it's low key.
- 7:00It's no pressure. There's no scary elite club
- 7:03vibe. We're not trying to win
- 7:05nationals. We're trying to build a
- 7:07connection and get people out on the team.
- 7:11Our middle schools, our middle school strategy, we incentivize
- 7:15middle school coaches to build numbers.
- 7:17Back in the beginning, I would I would say whoever has the
- 7:19biggest team, I'm going to buy your, your, your coach's gear.
- 7:23When I started, we had 130 middle school kids total from
- 7:27three middle schools, boys and girls.
- 7:30Now we have over 400 kids in those in those three middle
- 7:34schools feeding into into our high school.
- 7:37We go to practices, we go to their meets and, and our big
- 7:41middle school event for the year, it's called Battle of the
- 7:44Woods. We started this years ago,
- 7:47probably, you know, around that same time, 20 O 420 O 5 and it's
- 7:51Pinewood versus valley wood versus Crestwood.
- 7:54And we hand out medals and we shake hands and, and Coach
- 7:58Stevenson, the girls coach and I, we sit at the 50 yard line
- 8:02and we announce, you know, check out this race and, and Johnny
- 8:06won and Susie was second and whatever it was.
- 8:09And then they have to come to us to get their medals.
- 8:12We hand each kid their medal And, and we don't do a medal
- 8:15presentation. We, we hand them their medal.
- 8:17We check them off our list and then we have a conversation with
- 8:19them so we can meet them. Our cross country coaches, they
- 8:22now come to the same thing and they're handing out Flyers for
- 8:26cross country and they're writing personal invites.
- 8:28They knew Johnny ran a really good mile time last week.
- 8:31He gets a personal invite to join the cross country team.
- 8:33It's all about building relationships.
- 8:36The biggest event, the crown jewel of our entire pipeline of
- 8:41East Kentwood track and field. This is the one that blows the
- 8:44mind of most coaches that I tell them This is why we're great.
- 8:47We have always in the history of our district done this meet.
- 8:50It is called 5th grade field day.
- 8:52It's a crown jewel of our pipeline.
- 8:55It's a 2 day event. Every 5th grader in the
- 8:59district, 5 schools on what? We have 10 elementary schools.
- 9:02So 5 schools on one day, five schools on the next day.
- 9:06Every single 5th grader participates.
- 9:09For 20 years, I was the starter for this meet and Stephanie, the
- 9:13girls coach that I keep telling you about, she was the clerk.
- 9:16We touch every single kid face to face who gets to talk to
- 9:20every kid. The starter who gets to talk to
- 9:22every kid, the clerk, because when you're talking about 5th
- 9:25graders, they're moving around and you get to go and, you know,
- 9:29get your foot behind the line and build relationships with
- 9:32them. Our high school athletes
- 9:33officiate all the field events. We have a big long talk with our
- 9:37kids about, hey, it doesn't matter who wins who, who throws
- 9:41the softball the furthest or who long jumps the furthest.
- 9:43That's not who we're recruiting. We're recruiting every single
- 9:47kid to, to leave that day and think, man, track and field's a
- 9:50cool sport. And I can't, I can't wait to be
- 9:52a part of that. It's a, it's a rite of passage
- 9:55for every 5th grader in in Carroll public schools.
- 9:58And if you ask any kid what their favorite elementary school
- 10:02memory was, field day is a top three, guaranteed.
- 10:06It's usually a top one. It is always right in the mix
- 10:10for what, what they do. So that that fifth grade field
- 10:15day, I've defended that mission so many times.
- 10:18People have tried to shut that down, curriculum directors and
- 10:21teachers and, and, and you know, sometimes there's been PE
- 10:25teachers and they run, they are the ones that coach the teams.
- 10:28They've said, oh, it's so much work.
- 10:30And the curriculum director is like, well, we, we should spend
- 10:33that time, you know, you know, working on our other studies and
- 10:37our standards. I fought so hard.
- 10:39Field day teaches life, competition, effort, joy.
- 10:44It's standing still today and it's going to, it's stronger
- 10:47than ever and it's going to continue on.
- 10:48And it's the lifeblood of East Kentwood track and field.
- 10:51But a lot of East Kentwood athletics because it teaches
- 10:54kids for the first time to go out and compete.
- 10:56Many of them. I can tell you when you're
- 11:00recruiting, when you're, when you're out recruiting kids and
- 11:03parents and, and one thing you got to prepare yourself for is
- 11:08rejection. You're going to get rejected and
- 11:10you better be resilient. I've been rejected thousands and
- 11:14thousands of times because I've invited every single kid to be a
- 11:18part of our team. It doesn't matter who they are.
- 11:20I've talked to all of them. And I said, man, you should be.
- 11:22You know, you know, one of my great joys is when a kid, you
- 11:25know what, their senior year, they didn't run track.
- 11:27I, I run into them somewhere else and I'm like, yeah, you
- 11:29wanted me on your team so bad. And I and I, I go, yeah, I did,
- 11:33I did. But I giggle inside because I
- 11:35wanted every kid on my team so bad and I and I tried to recruit
- 11:39so everybody and I hope everybody felt like I really
- 11:42wanted them there, even if even if maybe they didn't want to be
- 11:46there. So, you know, like I said, I've
- 11:48been rejected. I hate running track is boring.
- 11:52I've never done done it before, but but I can tell you this, you
- 11:56can't catch fish unless you go fishing.
- 11:59And we fish a lot. We are always fishing.
- 12:04In 2009, five years after my first year, we hit 132 boys on
- 12:11our team for the first time. Also in 2009 we were we were
- 12:17well. 2008 we were runner up at the state finals. 2009 we were
- 12:21state champions for the first time and and those 132 boys
- 12:27couldn't be more excited that they were part of the the first
- 12:29ever state title in East Kentwood boys track and field.
- 12:32We went on to win eight more state titles, three more runner
- 12:35UPS. We've had an amazing time.
- 12:37The only year that we weren't above 125 was in 2021 right
- 12:42after COVID, which kind of slowed us our pace down a little
- 12:45bit, couldn't meet and couldn't recruit as much.
- 12:47But you know, we love our team. We love how big our team is.
- 12:53We've won a lot of meets, but but more than that, we've
- 12:56impacted a lot of lives. We've created a lot of smiles.
- 13:00When a when a kid runs a time they never thought they could
- 13:04hit, when they clear a bar that they they thought was too high,
- 13:09those are the real trophies. And when we have 180 kids on the
- 13:12team, we get a lot of trophies. We get a lot of smiles.
- 13:17I understand coaches, I don't know if I understand coaches
- 13:20that that are quality over quantity, but I but I get it.
- 13:23You know, I see a team that's 25 kids, their whole roster is 25
- 13:27kids. Somehow they've picked 25 elite
- 13:30athletes and they go out and they win something.
- 13:34I don't know. I don't know that I could do
- 13:36that. Maybe maybe I would be happy
- 13:38about it. Maybe I'd have a lot of fun with
- 13:39it, but I like having big groups.
- 13:41I like building fraternities. I love them getting together
- 13:44and, and having memories, you know, till they're old.
- 13:49I think if I had a small team, I'd, I'd miss the impact.
- 13:53I, I certainly wouldn't have as big a staff as I have because
- 13:56how I justify my staff is how, how you know, I have 15 people
- 14:01on my coaching staff is because we have 350 kids on the team.
- 14:04And so we have to have a big staff.
- 14:07I think if you had 25, you might only have one or two staff
- 14:10members. So life might be a little bit
- 14:11harder. But I, I would, I would miss the
- 14:14time with the kids. I would miss the time with my
- 14:16staff and I can tell you I, I don't know that I'd laugh as
- 14:21much as I do right now because when you have over 300 kids out
- 14:24there on the track, man, there's something to laugh about every
- 14:27single day. So my final message is, is to
- 14:30you is, is to grow your team, not for the wins, but for the
- 14:34joy. Make it a mission to say no rock
- 14:37is left unturned. Every kid was asked to join this
- 14:41team. We we gassed them all and, and
- 14:43if and if you make that your mission, you're going to grow
- 14:45your team and I know you're going to find some stars out
- 14:47there somewhere. I can tell you I go to track
- 14:50meets all the time. I look around and I ask myself
- 14:54what I asked that kid to join the team.
- 14:56If that kid was sitting in my third hour class in the front
- 15:00row and they were quiet and they never said anything.
- 15:03What I ever have asked them to join the team.
- 15:06I know what my answer is. I would ask, I ask every kid to
- 15:09be on the team, but I know the guys that are out there looking
- 15:11for quality over quantity would would have a hard time looking
- 15:15at some skinny little kid who who wasn't very tall and wasn't
- 15:19very intimidating. Hey, hey, maybe that kids going
- 15:23to be the next star. I asked the kid, I I want that
- 15:26kid on my team and, and guess what?
- 15:29A lot of those kids have turned out to be stars.
- 15:31And so overturn all the rocks. Ask all the kids to join.
- 15:35It's going to make your life a lot better, not only
- 15:38competitively, but just you're going to have you're going to
- 15:40have more fun. If you enjoyed this podcast and
