Latest / Crafted Clarity: Distilling the Tension Between Success and Significance / The Beliefs You're Leading From (That You Never Chose) | Your Mash Bill

- 0:01There's a question I want to ask you today.
- 0:04Not about your strategy, not about your next move, not about
- 0:09what you should be doing differently.
- 0:12Something deeper than that. At some point in your career,
- 0:16maybe right now, you find yourself in a place that's hard
- 0:20to describe. You've been building something.
- 0:24Maybe it's taking your company from good to great.
- 0:27Maybe it's growing your own business, or maybe it's just
- 0:31advancing in your career, your reputation solid.
- 0:37People look to you, depend on you.
- 0:40And still, something doesn't sit right.
- 0:44Not enough to call it a crisis, not clear enough to do anything
- 0:48about it. Just a hum.
- 0:51A question that keeps surfacing in the quiet moments on the
- 0:55drive home, the early morning before anyone else is up, The
- 1:01end of a meeting that went fine but left you feeling something
- 1:04you couldn't name. Most people just push through
- 1:08it, add more, move faster, find a new goal to aim at.
- 1:15But what if the hum isn't a problem to solve?
- 1:17But what if it's a question asking to be heard?
- 1:22And what if the question underneath all of it, the one
- 1:25you haven't quite let yourself ask, is this?
- 1:31Who told you that? That's a question we're going to
- 1:36sit with for a while today. Here's what I've noticed, not
- 1:43just in my own story, but in nearly every conversation I've
- 1:47had with leaders who built something but are now wondering
- 1:51what comes next. We carry things that we never
- 1:56chose to carry. Beliefs about what success is
- 2:00supposed to look like. Definitions of what a good
- 2:04leader sounds like. Assumptions about what we're
- 2:08capable of and what we're not. And most of the time, we don't
- 2:14question any of it. We just carry it.
- 2:18It doesn't come in like a flood, It just accumulates.
- 2:23A comment someone made early in your career that still surfaces
- 2:27from time to time. An expectation that came with
- 2:31the previous role that still lingers.
- 2:35A story you started telling yourself during a hard season
- 2:39that you never updated when the season changed.
- 2:43Over time, those things stop feeling like inputs.
- 2:47They start feeling like the truth, not because they're true,
- 2:52but because they've been there long enough that questioning
- 2:56them feels like you're questioning yourself.
- 3:00And here's where it gets complicated.
- 3:03Most of us who are in that in between place, between what we
- 3:07built and what we sense were built for, are doing something
- 3:12very human. We're looking back while trying
- 3:16to move forward while being completely stuck in the middle.
- 3:21And in that looking back, we find things, beliefs, patterns,
- 3:28definitions that shape decisions we're still living inside of.
- 3:33So the question isn't whether those things are there.
- 3:37They're there. The question is what you do with
- 3:41them when you find them. I've sat across from enough
- 3:46leaders in this exact place to know it's usually goes one of
- 3:50three ways. The first is not evaluating.
- 3:56You see it, you feel it, you even name it to yourself in a
- 4:01quiet moment. And then you keep moving.
- 4:05Because evaluating feels like stopping, and stopping feels
- 4:09dangerous when you built a life around forward motion.
- 4:14But here's what you're missing. When you don't stop the tension
- 4:18you're feeling right now, that hum could be the most valuable
- 4:24data you've ever had. It's not a warning light, it's
- 4:30information. And every day you walk past it
- 4:34is a day you're squandering the one thing that could actually
- 4:37move you from where you are to where your sense you're meant to
- 4:42be. The second is accepting and
- 4:45moving forward. This one is more subtle, and
- 4:49honestly, it's more dangerous because it looks like growth.
- 4:55You did the reflection. You looked at the belief, and
- 4:59you sat with it. Then you accepted it, and you
- 5:01kept on building. But what you built forward on
- 5:06were last season's inputs. Maybe not even truth, just
- 5:11things that had been there long enough to feel like foundation.
- 5:16And now you're in a new season, standing on something that was
- 5:19never examined closely enough to know if it actually holds.
- 5:26The third is the wondering. Now that you know what now?
- 5:33The wondering isn't weakness. The wondering is the signal and
- 5:38ignoring it isn't neutral. It's a choice, and it has a cost
- 5:44that compounds over time. In a distillery, before whiskey
- 5:50gets made, before heat is applied in the still, and before
- 5:54any separation happens, there's a room.
- 5:58You walk into it, and the first thing you notice is the smell.
- 6:02Grain, water, something fermented and alive.
- 6:08It's not the smell of whiskey, not yet.
- 6:12It's the smell of everything that goes in to become the
- 6:15whiskey. If the right things go in and
- 6:19the right questions get asked, distillers call the raw
- 6:22ingredients, the mash bill, Grain, water, yeast, all
- 6:29assembled before the process begins.
- 6:33And here's what many people don't realize about the whiskey
- 6:35making. The distiller just doesn't pour
- 6:38everything in and let the process sorted out.
- 6:42The distiller stands at the mash bill and asks a question.
- 6:47Does this belong? Not Is this grain any good?
- 6:52Not is this what we used the last time?
- 6:56Does this belong in what we are trying to make?
- 7:00Because the still is powerful. The process is remarkable, but
- 7:06you cannot distill your way out of a mash bill.
- 7:10Whatever goes in will come out the other side.
- 7:15The distiller knows this, and so they are careful, intentional.
- 7:20They examine what's going in before the heat is ever applied.
- 7:25That's the work. It's the same work that's
- 7:28sitting in front of us when we find ourselves in that in
- 7:32between. Not how do I move forward
- 7:35faster, but what am I actually building on?
- 7:41What went into my mash bill that I never stopped to examine?
- 7:46And does it still belong in what I'm becoming?
- 7:53I'm going to be a little raw with you right now.
- 7:57I grew up with a speech impediment.
- 8:00I still have it, still work hard to get certain words out.
- 8:04And some were early. Not in one moment, but in the
- 8:08way that things accumulate when you're young.
- 8:11I learned something. I learned to read a room before
- 8:15I spoke, to measure the distance between what I wanted to say and
- 8:21whether it was worth the risk of saying it.
- 8:24I learned which moments were safe and which ones weren't.
- 8:29I learned to make myself smaller in rooms that felt uncertain,
- 8:34not because anyone sat me down and told me to, just because
- 8:39that's what you learn when something about you becomes the
- 8:42thing other people notice first. The career I built made sense.
- 8:48Strategy, marketing ideas, things that didn't require me to
- 8:53stand somewhere exposed and trust what came out would be
- 8:58received. For most of my life I accepted
- 9:02this as true. I never asked who told me that,
- 9:06I just carried it. I want to stop here for a
- 9:11moment. I'm not telling you this so you
- 9:14can understand speech impediments.
- 9:17I'm telling you this because you probably know exactly what I'm
- 9:20describing. Not the impediment, but the
- 9:24calculation. The moment you decided it wasn't
- 9:28worth the risk. The version of you that made
- 9:31smaller so something wouldn't happen.
- 9:35Maybe it was the classroom, maybe it was in a board room.
- 9:40Maybe it was at a dinner table where the wrong thing said had
- 9:44consequences you'd learned to avoid.
- 9:48You made the calculation and someone along the way.
- 9:52The calculation became the belief, and then the belief
- 9:57became the floor, and you built on it without ever asking who
- 10:03told you that. Here's what happened on my end.
- 10:09I spend most of my career in marketing Sony, Bridgestone,
- 10:14nearly two decades inside one company, long enough to know
- 10:19that somewhere along the way, it's not being what I did.
- 10:23And it became who I was. And the voice that kept me there
- 10:28just kept saying, this is your lane, stay in it.
- 10:33You're good at this. But here's what I didn't examine
- 10:38closely enough for a very long time.
- 10:42Every strategy conversation I had eventually became a
- 10:46different conversation. Leaders would close the door,
- 10:50lower their voice and ask something that had nothing to do
- 10:55with the campaign. It was always about the gap.
- 11:00The gap between what they built and what they sense they were be
- 11:05they were built for. I wasn't just good at marketing,
- 11:10I was good at finding the identity question underneath the
- 11:14business problem. I just didn't have language for
- 11:18it yet. And who told me my lane was the
- 11:23strategy? Well, everyone, including me,
- 11:28for 30 years. Turns out the lane was wider
- 11:33than I thought, and I'm doing it with my voice.
- 11:38Not because the impediment went away, but because I stopped
- 11:43letting it be attached to my identity.
- 11:47And here's what I didn't expect. When you step into what you were
- 11:52built for, when you stop accepting the limitations that
- 11:56were handed to you and start carrying forward what was
- 11:59actually given to you, other people hear something.
- 12:04Leaders I never would have reached.
- 12:06Conversations that never would have happened.
- 12:10People sitting somewhere right now who needed to hear something
- 12:14that only gets said when you stop letting the wrong thing
- 12:18define your ceiling. That's not a speaking story.
- 12:24That's what happens when identity gets distilled down to
- 12:28what's actually true. It started with one question.
- 12:34Who told me that was mine to carry.
- 12:40Here's what I believe about identity, and I want to say this
- 12:44carefully because I think it changes how you hold this
- 12:47conversation. Your identity isn't something
- 12:51you create. It isn't a personal brand, and
- 12:55it isn't a performance that you refine over time.
- 13:00It isn't the accumulated sum of what other people told you, what
- 13:04was true about you. Your identity is something you
- 13:08were given, something you were built to carry forward.
- 13:14And the work, the real work, isn't invention.
- 13:19It's curation, standing at your own mash bill and asking, does
- 13:24this belong? Is this actually true?
- 13:29Or did it just arrive enough to feel like it's always belonged?
- 13:36You were given something to tend, not to reinvent, not to
- 13:40perform, not to defend, to tend to distill down what's actually
- 13:47true and carry that forward. So that question, who told you
- 13:53that? It isn't an act of
- 13:55deconstruction. It isn't pulling a thread that
- 13:59unravels everything. It's the distiller standing at
- 14:03the mash bill before the heat is applied and asking, does this
- 14:08belong in what I'm becoming? That's not a crisis, that's
- 14:14faithfulness to who you were actually built to be.
- 14:20And here's where it goes beyond you.
- 14:22Because as a leader who hasn't asked that question doesn't keep
- 14:26the on examined beliefs to themselves.
- 14:30They pour them into the mash bill of the culture around them,
- 14:35into the decisions that never get questioned, into the way
- 14:39things have always been done, and into the answer to the why
- 14:44that nobody can actually answer. Trace it back far enough and
- 14:48you'll usually find something was never examined, just
- 14:52accepted and passed forward. The distiller's work isn't just
- 14:58personal, it's what makes the next thing worth what it takes
- 15:03to build it. If you've ever gone to a whiskey
- 15:08tasting, you write down what stands out, what you want to
- 15:12remember, and what you don't want to lose when you leave the
- 15:16room. These are mine from today.
- 15:19Yours might be different. The first, the tension you're
- 15:24feeling in the in between isn't a problem.
- 15:28It's information. The hum underneath the success.
- 15:32The question that surfaces on the drive home, Well, that's
- 15:36probably the most valuable data you've had in a long time.
- 15:40Don't walk past it. The second.
- 15:44Not everything in your mash bill was put there by you.
- 15:49Some of it arrived early and stayed long enough to feel
- 15:52permanent. The question isn't whether those
- 15:55things are there, because they are.
- 15:58The question is whether you've ever picked them up and asked if
- 16:02they actually belong. The third, Your identity isn't
- 16:07something you build, it's something you were given to tend
- 16:12to and to carry forward. The work is curation, honest,
- 16:18careful, unhurried, not construction.
- 16:22You're not starting over, you're distilling down to what's
- 16:26actually true. And the last one who told you
- 16:31that is not a destructive question.
- 16:34It's a faithful one. Ask carefully.
- 16:37It doesn't pull things apart, it reveals what was always true
- 16:41underneath and what was just accumulated.
- 16:47These tasting notes are available as a free download at
- 16:50craftedclarity.net and you don't have to login to get them.
- 16:57We started today with a question.
- 16:59Not about your strategy, not about your next move, something
- 17:04deeper. Who told you that?
- 17:09And I want to leave you with this.
- 17:12The most dangerous thing about an unexamined belief is that it
- 17:16could become the floor that you're standing on.
- 17:19And if you build on it season after season, never asking
- 17:24whether it was true, whether it was actually yours, whether it
- 17:29belongs in what you're becoming, the distiller doesn't do that.
- 17:35The distiller stands at the mash bill before anything goes in and
- 17:39asked a question out of faithfulness to what they're
- 17:42trying to make. You were billed for something,
- 17:47not the version of you that accumulated other people's
- 17:49definitions over decades of forward motion.
- 17:54The version that has always been there underneath the
- 17:56performance, underneath the title, underneath the strategy
- 18:01and the reputation and the role. That version doesn't need to be
- 18:06invented. It needs to be distilled and
- 18:11starts with one honest question. Who told you that?
- 18:17And in all of it, remember, Clarity isn't found, It's
