- Marcus: Welcome to VoraPrep Audio Office Hours. I’m Marcus. Emma: And I’m Emma. Marcus: Emma, let's start with a scenario I know our listeners will face. Imagine you're a CRISC practitioner at a big bank. The board just announced a new, aggressive growth strategy. They're pouring money into new digital payment platforms. Emma: Okay, a classic high-stakes, high-reward situation. Marcus: Exactly. But you’re looking at the IT risk register. You see high-impact risks on those new platforms, the kind that could really hurt the company. Yet, they’re rated 'moderate' and are just being handled by operational teams. There's no record of the board or senior execs formally accepting this level of risk. Emma: And that’s the disconnect. The strategy on paper says one thing, but the risk posture in reality says another. Marcus: Right. So what’s the core principle we need to understand here? How do we bridge that gap between the boardroom and the server room? Emma: The key is realizing that risk governance isn't a department that just says "no." It's the framework that directs and controls the entire organization. Its purpose is to make sure risk management actively supports the company's strategy, not get in its way. Marcus: So risk management is supposed to help the company achieve its goals, not just prevent bad things from happening. Emma: Precisely. The strategy, the goals, the objectives—those are the starting point for everything. The pursuit of any goal means taking on some risk. Good governance is about making sure the risks you take are the right ones. And that they're taken in a conscious, deliberate way that leadership has agreed to. Marcus: Okay, so that agreement part sounds important. The source material talks about three key terms: Risk Appetite, Risk Tolerance, and Risk Capacity. They sound similar. Can you break those down? Emma: Absolutely. Let's start with Risk Appetite. This is the big one. It’s the amount and type of risk an organization is willing to accept to achieve its objectives. You can think of it as a high-level, strategic statement from the board of directors. Marcus: Can you give me an analogy? Emma: Imagine the board is planning a cross-country road trip. Their Risk Appetite is the kind of trip they want. Are they looking for a fast, efficient journey, sticking to major highways to get there as quickly as possible? Or are they on a scenic tour, willing to take winding back roads for a more interesting, but potentially slower, experience? The board sets that overall mission. Marcus: Okay, so Appetite is the big-picture strategic choice. The highway or the scenic route. Then what’s Risk Tolerance? Emma: Risk Tolerance gets more specific. It's the acceptable level of variation around a specific objective. So, if Risk Appetite is choosing the highway, Risk Tolerance is the specific speed limit you're willing to accept on a particular stretch of that highway. Senior management sets this. They might say, "We can go five to ten miles per hour over the speed limit here, but in this construction zone, our tolerance for speeding is zero." Marcus: So it’s the operational rule that flows from the strategic decision. Appetite is the "what," Tolerance is the "how much." That leaves Risk Capacity. Emma: Risk Capacity is the hard limit. It’s the maximum amount of risk the organization can possibly absorb without failing. In our road trip analogy, Risk Capacity is the fact that the car's gas tank only holds 15 gallons. Or that driving off a cliff will end the trip entirely. It’s not a choice; it’s a physical constraint. Your total accepted risks must always stay within your capacity. Marcus: That’s a great way to put it. Appetite is a choice, Capacity is a fact. And the board owns Appetite, while management sets the more granular Tolerance levels, all within the company’s total Capacity. Emma: You’ve got it. That's the hierarchy. Marcus: How do frameworks like koh-bit fit into this? I see two objectives mentioned: EDM zero three and APO twelve. Emma: They map directly to that hierarchy of responsibility. Think of EDM zero three. This is part of the board and governance domain. It's all about the board's job. They set the direction, define that risk appetite, and monitor performance from the top down. It’s the board deciding on the highway route. Marcus: And APO twelve? Emma: APO twelve is in the management domain. This is the executive team actually executing the plan. They identify risks, assess them, and respond to them. And they do it in a way that aligns with the direction the board set. They’re the ones driving the car, watching the speedometer, and navigating the construction zones. Marcus: Governance sets the direction, management executes the plan. Got it. So let’s go back to our bank scenario. I've found this disconnect. What’s my step-by-step process as a CRISC practitioner? Emma: The first step is always to understand the organizational strategy and objectives. Before you can say a risk is misaligned, you have to know what it's supposed to be aligned to. What is the business actually trying to achieve with these new digital platforms? Marcus: Okay, Step One: Know the goal. The goal is aggressive growth. What's Step Two? Emma: Step Two is to find the board-approved Risk Appetite statement. This is your anchor. It's the official document that says, "This is the kind of risk we are willing to take to achieve that aggressive growth." Marcus: And what if it doesn't exist, or it's super vague? Emma: Then flagging that as a critical governance gap is one of the most important things you can do. You can't measure alignment against a standard that doesn't exist. That's a core EDM zero three responsibility. Marcus: Right. So, I have the strategy and the appetite statement. Step Three must be comparing them to what I’m seeing. Emma: Exactly. Step Three is to evaluate the alignment. You look at the risks in the register—those high-impact platform risks—and ask: "Does how we're treating this risk fit our stated appetite and tolerance?" In your scenario, the answer is clearly no. A high-impact strategic risk is being managed as a moderate operational issue. Marcus: That leads directly to Step Four, which is identifying the governance gap. Emma: Yes. The gap isn't just that the risk is mis-rated. The gap is in the process. Why wasn't this risk escalated? Is the risk ownership unclear? Is the reporting mechanism broken? You have to find the root cause in the governance framework. Marcus: And once I've identified that root cause, what's the final step? Emma: Step Five is to recommend actions to fix the governance, not just the single risk. You're there to advise. You might recommend escalating this specific risk acceptance decision to the board. Or you might suggest the risk appetite statement be formally reviewed and updated. The goal is to optimize the system for making better risk decisions in the future. Marcus: That makes sense. It’s about fixing the process, not just the one problem. Now, I can already see a few places where someone could get tripped up on the exam. The difference between appetite and tolerance feels like a prime candidate. Emma: It’s the most common trap. Just remember the hierarchy. Appetite is strategic, high-level, and set by the board. Tolerance is operational, specific, and set by management based on that appetite. The exam will try to swap the definitions or who owns them. Marcus: What’s another one? I might be tempted to think my job is to be the one who decides to accept or reject the risk. Emma: And that’s the second trap. The IT risk practitioner’s role is to identify, assess, and recommend. You advise and facilitate. The final decision to accept risk belongs to the business process owner or risk owner. They get support from senior management or the board, depending on the severity. You provide the clarity; they make the call. Marcus: So, I'm the navigator, not the driver. Emma: Perfect analogy. And that brings up the third trap: focusing only on the technical details. A CRISC professional's value is in translating technical risk into business impact. The question is never just "How do we patch this vulnerability?" It's "What is the financial and strategic impact of this vulnerability on our goal of aggressive growth? And does the cost of fixing it align with our risk appetite?" Always think business first. Marcus: Let's try to apply that. I'm going to give you a classic exam-style question. A new CISO finds a critical vulnerability. The potential financial loss is huge, and remediation is expensive. The CEO says, "Accept the risk for now. We have an aggressive growth strategy and can't delay this product launch." What is the CISO's most appropriate next step? Emma: Okay. So the CEO is pushing to accept a critical risk based on strategy. What do you think? Should the CISO just document the CEO's acceptance and move on? Marcus: Well, based on what we just discussed, the CEO provides strategic input, but the board sets the risk appetite. A critical risk with significant financial loss sounds like something that needs to be checked against the board's official position. Just taking the CEO's word for it feels like a governance gap. Emma: Excellent. So what would be a better step? Marcus: The CISO should probably engage with the board. They need to confirm if this specific decision truly aligns with the organization's approved risk appetite. The CISO's job is to make sure the right people make the decision with their eyes wide open. Emma: That’s exactly right. That would be the best answer. The CISO facilitates the decision at the correct governance level. Simply overriding the CEO would be inappropriate. And re-calculating the risk to get the "right" answer would be unethical. It's all about ensuring alignment with the board's stated appetite. Marcus: Let’s do one more quick one. An organization’s strategic plan says they want to be a market leader through innovation. They explicitly state a willingness to accept higher risks from adopting new tech early. What concept does that statement represent? Emma: A high-level declaration about being willing to accept risk to achieve a strategic goal. What does that sound like to you? Marcus: That sounds like the very definition of Risk Appetite. It’s not Tolerance, because it’s not about a specific, granular objective. And it’s not Capacity, because it's a statement of willingness, not a statement of a hard limit. Emma: Perfect. You've nailed it. That's the logic to use on the exam. Marcus: This really clarifies the link between the board's strategy and our day-to-day risk work. It’s about ensuring every action supports the company's direction. Emma: Exactly. So, before we finish, what are the most important things for our listeners to remember? Marcus: First is the flow, right? It starts with strategy. Emma: Yes. Organizational strategy dictates risk appetite, which in turn guides risk tolerance. Marcus: And second is knowing who owns what. Emma: Right. The board sets the appetite. That's a governance function, like we saw in EDM zero three. Management executes within that appetite, which is a management function under APO twelve. Marcus: Board governs, management manages. What else? Emma: Third, know your role. You advise and facilitate. The business owners are the ones who make the final acceptance decisions. Marcus: And the last point? Emma: Always link technical risk back to business impact. You have to show how it affects strategic alignment. That's the core of CRISC. Marcus: Fantastic. Emma, this has been incredibly helpful. Emma: My pleasure. Keep connecting your work back to the big picture, and you'll be on the right track.
