- 0:56You're already taking the first step. Just by
- 1:00joining us here today. But, um, like our coach
- 1:05said, you've got to walk every unit and it was,
- 1:09it was, we thought like he met, we personally
- 1:13have to walk every unit and it's more that every
- 1:15unit has to be walked. So you have teams of people
- 1:19that are helping you do it and we go along. Yeah,
- 1:21exactly. That's what we did in Jacksonville,
- 1:23North Carolina. We actually, um, we were told
- 1:26about one of the units there. that was a hoarder's
- 1:31unit. And we did not go into that one. I think
- 1:35that they were looking out their window or something
- 1:38and trying to figure out what was going on. But
- 1:41in that case, you just assume the worst, assume
- 1:44that it's full gut. Yeah, exactly, full gut.
- 1:47Yeah. Well, and some lawyers will actually add
- 1:52like an addendum in whatever it is. the PSA or
- 1:57whatever that says that if a unit doesn't get
- 2:01walked, you get XYZ amount of credit. Some people
- 2:06catch it, some people don't. But I have heard
- 2:09of people getting a sizable amount of money for
- 2:12units that are never able to be walked for whatever
- 2:14reason. And they get this credit amount. Interesting.
- 2:20So I wish I knew more about it and I knew the
- 2:23amounts because I think it's a really neat thing.
- 2:26If you don't get to, if you can't walk it and
- 2:29over the time that you're under contract, the
- 2:32property management team doesn't get to walk
- 2:34it. So nobody ever gets to walk it. Then you
- 2:37shouldn't be, you shouldn't be penalized for
- 2:40that. And I think that's what this addendum does
- 2:42or this line in the contract does is it says,
- 2:45Hey, you know, if they, they don't get to walk
- 2:47it, if nobody ever has a chance to walk it, then
- 2:49they get like, I don't know if it's a $1 ,500
- 2:51credit or 15 ,000 on credit. I remember thinking
- 2:53it was sizable. Yeah, so however much it could
- 2:57cost to gut the whole unit. Yeah. I don't know
- 3:01if it's enough for a full gut, but it's definitely
- 3:03enough that it would help. So, but those are
- 3:08just some of the things that come up in due diligence,
- 3:10you know, and then just the asset management
- 3:13piece of it too. Yes. Your turnovers and I've
- 3:18heard some really neat ideas here lately too.
- 3:22Now we haven't seen decreases in rent. But I
- 3:26do have friends that they are having to drop
- 3:29rents a little bit. We have to do that in Columbus.
- 3:34Yeah. So we haven't had to do that yet. I don't
- 3:37know if we will. Wichita Falls is kind of weird.
- 3:42We've had 104 ,000 people here since like 1960.
- 3:45We don't go up. We don't go down. We're just
- 3:48super steady. We like it here. because it's super
- 3:53steady like it doesn't do a lot of change and
- 3:54so we haven't seen the same kind of rent drops
- 3:57as other people have but a friend of mine was
- 4:00saying you know sometimes it makes more sense
- 4:03instead of bumping rent on a renewal to split
- 4:07the difference with them or even keep it where
- 4:10it was because the cost of the turnover is going
- 4:15to be so much so if you're trying to bump rents
- 4:17fifty dollars And they can't afford the $50.
- 4:20And so you bump 25 or you don't bump at all.
- 4:23Say you don't bump at all. You're losing $600.
- 4:26Whereas a make ready might be $5 ,000. That's
- 4:31a lot for a make ready. Well, even if it's a
- 4:34thousand, you still saved money by not bumping
- 4:38that person's rent and just doing the renewal
- 4:40at the old rate. Right. And then you still have
- 4:43a certain amount of vacancy time while you're
- 4:45doing the turn. Yep. Yeah, so I've just I've
- 4:48been trying to put that out there and a lot of
- 4:50different recordings that I've been doing because
- 4:52I think that that's a really smart suggestion.
- 4:55And it comes from somebody that I have a lot
- 4:57of respect for. So. So another thing is, and
- 5:01I heard this a long time ago from from an expert
- 5:03that you can go in, you know, with permission,
- 5:06obviously go in and inspect their apartment before
- 5:11they're planning to leave. So, you know, obviously
- 5:14you want to. check in with them 60 to 90 days
- 5:17before the lease is up to see what their plans
- 5:19are. And then when you go in at that time, you
- 5:23can identify what needs to be done and perhaps
- 5:27even do some of the work before they actually
- 5:29leave so that you have a minimal downtime between
- 5:34their exit and the new person, the new resident
- 5:37comes in. You just have to broom sweep maybe.
- 5:41So you have. normal downtime. Yeah, that's super
- 5:44smart too. I've also heard of, so like the bank
- 5:49does, can do, or I guess they do, a yearly inspection.
- 5:54And what you can do is prior to that yearly inspection,
- 5:59you do an inspection. And so it gives you a chance
- 6:03to look through everything. You can do a quick
- 6:05assessment. Now one thing that we have recognized
- 6:09is that in a Class C property, your residents
- 6:13are less likely to tell you they're having issues.
- 6:17So you really have to build some rapport. And
- 6:22so your on -site person, your on -site leasing,
- 6:26your maintenance guys, they're going to have
- 6:28to build a lot of trust so that people are like,
- 6:31okay, hey, this is going on in my apartment.
- 6:34Yeah. And this is another thing I want to talk
- 6:36on. to touch on is the relationship with the
- 6:40on -site manager. I mean, they're the face of
- 6:42the community. They're the first person that
- 6:44residents see when they come to the TORA unit.
- 6:48And, you know, your relationship with them is
- 6:51key, just because you're going to rely on them
- 6:55for connecting with the tenants, being able to
- 7:00catch things before they're a big issue. So.
- 7:06This is why next week I'm going out to Columbus.
- 7:09I'm going to meet our on -site manager and we're
- 7:11going to chat and say hello and I haven't met
- 7:13her in person, but it'll be a good thing. I'm
- 7:17going to bring her a little, I'm giving her a
- 7:20gift as well for all the work she's just doing.
- 7:22Oh, that's super nice. Yeah. So one of the things
- 7:25we do is we make sure that our on -site person
- 7:29has, it's called a camp card. It's something
- 7:32that our local BSA, office does and it has a
- 7:37lot of discounts on it. And so we get it for
- 7:40them because they shop at Ace Hardware and the
- 7:43card has 10%, has 10 % discount at Ace Hardware.
- 7:47So it pays for itself, but there's a lot of other
- 7:49little things that they can use too. So little
- 7:53deals that they get at restaurants, like maybe
- 7:55they get a free drink if they order a six inch
- 7:58sub at Subway or it's things that they can use
- 8:01too. It's a little thing just shows their appreciation.
- 8:04We give it to them, but we ask them, hey, when
- 8:06you go to ACE to buy stuff for the property,
- 8:07please use your card. Go ahead and use the card
- 8:10because that's going to help pay for it. We do
- 8:13that. And then we also will use those for renewals
- 8:17and new leases also because it's just something
- 8:20we like to do. And I mean, we have scouts in
- 8:23our family and it helps our kids. Yeah, you know,
- 8:31but I think those are things that you can do
- 8:32that. build that better relationship and it builds
- 8:37that level of trust because one of the things
- 8:39we recognized was in the first two weeks that
- 8:42we took over another property was that people
- 8:46were coming to the office and they're like, man,
- 8:47thank you so much for taking care of that. You
- 8:49know, I've been waiting six months for this to
- 8:51be taken care of. I've had this leak for six
- 8:53months. I've had this going on for four months.
- 8:56And so we really we went through and I was trying
- 8:58to find all the places that maintenance requests
- 9:00could have been hidden, because when you change
- 9:02property management companies, they take everything
- 9:04with them. You hope they're going to leave records,
- 9:08but I think it's really more of a a nicety than
- 9:12a requirement? Yeah, yes. Yeah, we have, we're
- 9:19using yardy matrix and we have work orders and
- 9:25every week I look at those work orders to see
- 9:27how things are progressing and if they're making
- 9:28progress and you know, what the turnaround time
- 9:31is. And when I do that, they're actually, lately
- 9:35they've been pretty good. So I mentioned that
- 9:38to them even. good on keeping up with the work
- 9:41orders, so that's a good thing. They always like
- 9:43the positive feedback as well as, you know, constructive
- 9:47criticism. Honestly, that's one of the benefits
- 9:49of being so close to our properties because we're
- 9:5115 minutes from one, we're like three and a half
- 9:53miles from the other. So we can just hop in the
- 9:56car and go check. So we'll take the onsite people
- 10:00out for lunch or just take them something that
- 10:04we have, like whether I want to do donuts, but
- 10:07I need to find out what people's favorite donuts
- 10:09are, because I like donuts too. If you've ever
- 10:11met me, you understand. I just like to meet.
- 10:16Krispy Kreme or Dunkin' Donuts? So we have a
- 10:20Dunkin', but it's actually not my favorite. I
- 10:23have a friend who owns a donut shop that's like
- 10:26two blocks from me, and I will be there to get
- 10:29them. I think it's a franchise, because it's
- 10:31daylight donuts. They're really good. I really
- 10:34like them all. So I would like to do more of
- 10:38that, like taking stuff to them because always
- 10:42going out to eat gets kind of expensive. But
- 10:46it's appreciated also just to let them know that,
- 10:49hey, we we appreciate you and we know this job
- 10:52can be hard because I've spent some time on site
- 10:55and. Yeah, no, it's not I don't say it's not
- 11:00fun, it's just. It takes a certain kind of person
- 11:04to be able to handle. Well, yeah, it does. It
- 11:07really does. Yeah, that's why that's the key.
- 11:11Key position is that property manager on site.
- 11:15I mean, they have to they have to be on board
- 11:17with your business plan as well. So if you're
- 11:21doing turns or not even turns, but if you're
- 11:23renovating and updating units. When a lot of
- 11:28times if you're doing if you got LTC. and you're
- 11:32financing some of your rehab and turns and those
- 11:35one -off expenses, your property manager is going
- 11:38to be the person that is doing that report that
- 11:41you're going to be turning in. And so you want
- 11:43to make sure that everything is being completed,
- 11:46that's being completed in a timely manner, that
- 11:49all correspondence is being done in a timely
- 11:50manner and that little things don't happen. So
- 11:53here's a little asset management tip. When you
- 11:56send in a draw, make sure the construction has
- 11:58started or they're going to deny it. I speak
- 12:01from experience. And it was it was goofy. It
- 12:06was like the paperwork for the draw was sent
- 12:09in on like the 14th or something. And because
- 12:12of weather, they couldn't start the job until
- 12:15like the 17th. And so it was denied. And now
- 12:20we have to reapply for the draw. It was just
- 12:23like, dang it. Couldn't we have just paid more
- 12:26attention? But. because I think it was submitted
- 12:29after they had already started, but those dates
- 12:31didn't match up or something. It was weird. But
- 12:35just keep an eye on your dates because getting
- 12:37those draws, that's part of your asset management
- 12:40also. Yes. And you just want to make sure that
- 12:43you are following all the rules so that those
- 12:45don't get delayed because it could be that you
- 12:48front the expense on that. And in our case, we
- 12:52were really hoping for that draw to come through
- 12:54because we needed to pay taxes. And so, yeah,
- 12:59we had to get creative on where to pull the tax
- 13:03money from. We had it covered, but it was a little
- 13:08sketchy there for a little bit. Okay. The part
- 13:12of the reserves? Actually, what had happened
- 13:15was, like I said, we have learned a ton on these
- 13:18properties, right? The property management company
- 13:20had dissolved last summer. When it dissolved,
- 13:26Jason wasn't here. It was during the burning.
- 13:28And I had created another account for the company
- 13:31that had dissolved to put whatever money they
- 13:33still had into this other account. And so there
- 13:36was like a second, I guess, like a second reserve
- 13:39account sitting at Chase. And we were able to
- 13:42use that to help pay the taxes. But if we hadn't
- 13:46had that account. It would have been it would
- 13:50have been a scary situation. So just yeah, make
- 13:57sure you're really following all the rules and
- 13:59the draws and that you're taking care of the
- 14:01things you need to take care of because this
- 14:03is kind of another little aside. Non recourse
- 14:07loans can become recourse if you're not staying
- 14:10on top of what you need to be on top of, you're
- 14:13not sticking to your business plan or you're
- 14:14not updating your lender with changes. If you
- 14:18change property management companies, you have
- 14:20to let your lender know. You have to keep insurance
- 14:23in play. There are so many things that you have
- 14:26to do that if you it's not just missing a payment.
- 14:30Like if you're not meeting their DSCR requirements,
- 14:32if you're not meeting the business plan that
- 14:34you have set out, if you're not updating them,
- 14:36if you're not communicating with them and letting
- 14:38them know what's going on and you get off schedule
- 14:40or you get you get off somewhere, they can say,
- 14:45hey, you're not doing what you're supposed to
- 14:46do. And it can become recourse and You know,
- 14:51I'll never forget Agassino. He's the one that
- 14:53really just drilled it into my head. Every loan
- 14:57is recourse. Ultimately, every loan is recourse.
- 15:00So just keeping that in mind and trying to stay
- 15:04on top of everything that needs to be taken care
- 15:06of for your properties. That's all part of the
- 15:08asset management. And you want to make sure that
- 15:11you've done your even adequate due diligence.
- 15:14to make sure that things don't pop up after you
- 15:17own the property and you're trying to asset manage
- 15:19it. So make sure that due diligence piece has
- 15:22had enough of a, I don't know, like that you
- 15:27put enough thought into it and you really took
- 15:28it on with a lot of intensity and attention to
- 15:33detail because. That's the key is the attention
- 15:35to detail. Yes. Look at those leases and the
- 15:38applications even and contractor. Contractor
- 15:44agreements. I had to do the lease audit. That's
- 15:48what I was in charge of while everybody else
- 15:50got to be outside. It was no fun. I didn't have
- 15:54to do them on the second property. I was just
- 15:57like, no, please don't make me do it. I can't
- 16:00do it. Sometimes you can hire a property management
- 16:04company to do some of that for you. Oh, no, no.
- 16:07He did. Oh, he did. OK. He was doing it, but
- 16:10I had to sit there. I don't know why I had to
- 16:13sit there, but I was just like, and I started
- 16:16calling him Mensa because he was super smart
- 16:19anyway. So that's his nickname for me. The nickname
- 16:23I gave him, but I was just like, I don't know
- 16:25how you do this. This sucks. And he was like,
- 16:32well, it looks like they probably audited it
- 16:34right before you bought because it's pretty cut
- 16:37and dry. like everything is matching up. This
- 16:39is not that, but he would take it. He would pull
- 16:42the paper. And this was when we bought it, all
- 16:45the leases were paper -based. So he would pull
- 16:48the paper. He would look at it and enter it into
- 16:50the computer and then pull the next paper, pull
- 16:53the next file, open it up, look at the paper,
- 16:56enter it into the computer. And it was just like,
- 16:57Oh my Lord. The next property was part paper,
- 17:02part electronic. And that's the one that I was
- 17:06just like, I am. I can't. I can't. I am. I can't.
- 17:12I can't. I can't. I can't. I can't. I can't.
- 17:13I can't. I can't. I can't. I can't. I can't.
- 17:13I can't. I can't. I can't. I can't. I can't.
- 17:14I can't. I can't. I can't. I can't. I can't.
- 17:14I can't. I can't. I can't. I can't. I can't.
- 17:15I can't. I can't. I can't. I can't. I can't.
- 17:16I can't. I can't. I can't. I can't. I can't.
- 17:17I can't. I can't. I can't. I can't. I can't.
- 17:17I can't. I can't. I can't. I can't. I can't.
- 17:21I can't. I can't. I can't. I can't. I can't.
- 17:33I can't. I can They filled everything out electronically.
- 17:38So part paper, part electronic. And I mean, like
- 17:41the whole thing was electronic. And so like the
- 17:45paper leases were audited and then later the
- 17:49electronic leases were audited. But I was just
- 17:51like. Put somebody else in charge of this, this
- 17:54is not where I need to be, because I'm not great
- 17:56with details. Big picture, I'm all over it. But
- 18:02the details are they elude me a little bit. So
- 18:05it was a little scary. But, you know, cool. Thank
- 18:09you. Thank you for being here. And my pleasure.
- 18:13About some of the fun of due diligence and asset
- 18:15management. You know, I hope that everybody out
- 18:19there listening is just understanding that things
- 18:22don't always go according to plan. Rarely do
- 18:26they ever. And you don't always get I think.
- 18:32The most important thing that I've seen is that.
- 18:36What you're told before you do diligence is most
- 18:40likely not an accurate picture. Yeah, oh yeah,
- 18:44definitely. So when you're when you're on site
- 18:48and you're doing your due diligence, make sure
- 18:50that you help create the accurate picture. Because
- 18:54like I said, we were in there, we were going
- 18:57unit to unit and nobody realized the fact that
- 19:00hey. almost all of these units have LVP. When
- 19:03we were told, most of them still had carpet.
- 19:07You don't want to have any surprises for your
- 19:09investors or your bank or anybody. Just know
- 19:13as much as you can going in. It's going to help
- 19:16with the negotiation process. It's going to help
- 19:18if you're trying to do a retrade. You want to
- 19:21make sure that you have a lot of those intimate
- 19:23details to be able to have that bargaining power.
- 19:27But again, Matt, thank you for being here. for
- 19:30sharing your information, your knowledge, your
- 19:32experiences, because that's how we welcome. I
- 19:35hope this will be helpful. Absolutely. If nothing
- 19:38else, it was fun. So, guys, remember, you can
- 19:44get in on the live side. If you do that VIP subscription,
- 19:47you'll get the live site upgrade for free. And
- 19:50we'd love to have you there. But there's tons
- 19:51of information here. And until next time.
