Transcript
- 0:00Welcome to the Gill 1918 Project, a podcast series by
- 0:03coaches for coaches, powered by Gill Athletics.
- 0:05Think of it as the Ted Talks of track and field coaching.
- 0:08Short, insightful, and packed with valuable strategies to help
- 0:11you grow as a coach. This episode is part of the
- 0:13Youth and Beginner Series, brought to you by Coach O.
- 0:16In this series, we focus on topics relating to coaching
- 0:19youth athletes, coaching beginner athletes of any age,
- 0:21and supporting brand new coaches as they find their way.
- 0:24With that in mind, let's grow. How big is your track across
- 0:29country team? Do you have enough athletes to
- 0:31accomplish your goals? Would you like more?
- 0:35Let me ask you this, what would happen if your program doubled
- 0:38in size or tripled in size? I'm Dave, MI, head track and
- 0:42field coach at East Kentwood High School in Michigan, where I
- 0:45also coach pole ball for both the boys and the girls.
- 0:48Our team has grown to 180 boys and 160 girls.
- 0:52And every year we work to grow those numbers, not just for
- 0:55wins, for for something much bigger.
- 0:59Let me give you the back story. First of all, I'm talking about
- 1:01this today because somebody said, Dave, how do you get so
- 1:04many people? They had heard me talking and
- 1:06they said, how do you get so many people?
- 1:07I said, well, maybe I need to spend a few minutes and let you
- 1:11know all the little things we're doing to grow our team.
- 1:13And maybe some of them can help you grow your team as well.
- 1:16When I started in 2004, we had 56 boys on the team and on the
- 1:21girls side. And I'll continue to reference
- 1:23the girls because coach Stephanie Stevenson, our girls
- 1:25coach, is my partner in crime and all this.
- 1:29I would grow and she would grow. And so I would do, I would try
- 1:32to get my team bigger and so would she.
- 1:34So we did a lot of this together, but we had 56 boys and
- 1:37less than 30 girls on the team back in 2004.
- 1:40And we would win some some league titles and and be
- 1:44competitive. But I had I had a theory.
- 1:46I said, well, if we have 10 kids, I bet you one of them is
- 1:50going to be good. And if we have 100 kids, one of
- 1:52them is going to be great and I can win a lot of track meets
- 1:55with 9 good athletes and 1 great 1.
- 1:57So it was our goal to go out and try to win state titles and, and
- 2:01championships and, and I knew I had to have some great athletes
- 2:04if I was going to do that. So that theory, I'm not sure if
- 2:09it if it has any statistics behind it whatsoever, but it
- 2:13still drives me to this very day.
- 2:15And we, we were always trying to be bigger and better.
- 2:18So when we originally set our goal, we, we looked around and
- 2:22we said, OK, what, what makes sense?
- 2:24And so we had at the time, we had about 2500 kids in our
- 2:27school. These days in our school, we
- 2:30have about 2627 hundred, so pretty similar size.
- 2:34And I figured that 10% of them could come out for track.
- 2:38That was our goal we're going to hit.
- 2:39We're going to try to find 10% of the school so far on the boys
- 2:42side, that was 125 boys. And if we can get that, we could
- 2:46change the culture. Every classroom is going to have
- 2:49two to three track athletes in it.
- 2:52People would take notice. Graduation couldn't never be
- 2:55scheduled on the night of a big meet because we had we'd have
- 2:5810% of the graduating class on our team.
- 3:01It couldn't couldn't be done. So we were we mattered and we
- 3:05were going to change the school ecosystem.
- 3:07So I set a goal, A5 year goal 125 kids.
- 3:13How do we get there? So here's here are all the, the
- 3:16things that we did. We, we went to football games,
- 3:19soccer matches, swim meets, cross country races, anywhere
- 3:23that we could find potential athletes.
- 3:25I visited classes on my prep hour.
- 3:27I handed out Flyers in the hallway.
- 3:29I stood in front of the freshman lunch and and had a bowl of
- 3:33candy and said, anybody who signs up for track is going to
- 3:36get a mini Snickers bars today. Come to come to our meeting.
- 3:41You know, at the end of lunch, we're going to, we're going to
- 3:42spend 5 minutes in in in. If you sign up, you get a
- 3:45Snickers bar. But I'm going to tell you a
- 3:47couple things that I think are important to you.
- 3:50Here's how you earn a varsity letter.
- 3:51Not all freshmen get to earn a varsity letter on other sports,
- 3:54but you can on ours. No experience is required.
- 3:57It's really hard to learn how to throw a baseball in at 14 years
- 4:01old, but it's not hard to learn how to run.
- 4:03Just show up. We just need bodies.
- 4:05We need smart kids, dumb kids, tall kids, short kids.
- 4:08It doesn't matter. We need them all on our team.
- 4:11We, we didn't look for perfect athletes, we looked for kids.
- 4:15I'd ask the I'd ask the teachers and the coaches.
- 4:17Who's your hardest worker in class?
- 4:19Who's tall? Who's funny?
- 4:21Who who can't sit still? Who's who's got too much energy?
- 4:25We're always shaking the trees and trying to and trying to get
- 4:28as many kids as possible. Eventually I got access to the
- 4:32parent e-mail list and now nowadays most of us probably
- 4:36have access to that or some sort of format.
- 4:39But you know, back then we didn't really have that.
- 4:42I would start to send weekly updates to all of the parents in
- 4:45the offseason about track and field and I'd celebrate our
- 4:49alumni. I did it so often.
- 4:50I, I actually got told I had to pull back a little bit.
- 4:53But I, I put the messages out there.
- 4:55Hey, let me tell you about this kid who's running in college
- 4:58somewhere. Or let me tell you about, you
- 5:00know, our, our, our GPA of our team, whatever, whatever I could
- 5:03brag about. I wanted people to know,
- 5:04especially parents to know that this was a positive place for
- 5:07their kids and they were going to they were going to grow if
- 5:09they came in and hung out with us.
- 5:13Re remind them that you know, I would always try to remind them.
- 5:17Most of our sport is is talent based.
- 5:19You just needed to be talent, no skill required.
- 5:21You didn't know have to know how to, you know, throw a ball or
- 5:24ice skater or dribble a basketball.
- 5:27You you could start athletics, track and field in high school.
- 5:32If you had never done any other sports before.
- 5:34It might be tough, but there might be some talented kids out
- 5:36there. There might just be kids who
- 5:37want to be a part of something. We, we had a layered approach.
- 5:45Recruitment just didn't start in 9th grade.
- 5:47We, we started, you know, if you, if you said OK, we got five
- 5:50years to build our, build our program up.
- 5:53We started that that year doing a lot of different things in for
- 5:58the younger kids. So each week we would do speed
- 6:00and agility for, for an hour for K through 2/3 through 5 and
- 6:06middle schools. Those would be 5 week long
- 6:09sessions an hour a piece, so 551 hour sessions.
- 6:14And I'd have my current athletes run the stations and while they
- 6:17were running the warm ups and the whatever workout we were
- 6:20doing that day for that group or for the younger kids, whatever
- 6:22game we were going to play to just have them run around the
- 6:25gym. I'd meet with all the parents
- 6:27and I'd tell them why I love track and field and I would tell
- 6:30them why they should consider it for their kids someday.
- 6:33I wasn't really trying to sell track and field to them at this
- 6:36moment, just put that in as an idea in their head.
- 6:40In the summer, we run Kentwood Track Club.
- 6:42It's it's a, it's a group. We meet two days a week.
- 6:46It goes 2nd grade through 12th grade.
- 6:48We break into our groups of elementary, middle school and
- 6:51high school kids. It's we probably have around 200
- 6:54kids at the beginning of each summer.
- 6:56It whittles itself down by the end of the summer, but it's low
- 7:00key. It's no pressure.
- 7:01There's no scary elite club vibe.
- 7:04We're not trying to win nationals.
- 7:06We're trying to build a connection and get people out on
- 7:09the team. Our middle schools, our middle
- 7:12school strategy, we incentivize middle school coaches to build
- 7:16numbers. Back in the beginning, I would I
- 7:18would say whoever has the biggest team, I'm going to buy
- 7:20your, your, your coach's gear. When I started, we had 130
- 7:25middle school kids total from three middle schools, boys and
- 7:29girls. Now we have over 400 kids in
- 7:33those in those three middle schools feeding into into our
- 7:35high school. We go to practices, we go to
- 7:39their meets and, and our big middle school event for the
- 7:42year, it's called Battle of the Woods.
- 7:44We started this years ago, probably, you know, around that
- 7:48same time, 20 O 420 O 5 and it's Pinewood versus Valleywood
- 7:53versus Crestwood. And we hand out medals and we
- 7:56shake hands and, and Coach Stevenson, the girls coach and
- 8:00I, we sit at the 50 yard line and we announce, you know, check
- 8:04out this race and, and Johnny won and Susie was second and
- 8:08whatever it was. And then they have to come to us
- 8:10to get their medals. We hand each kid their medal And
- 8:13and we don't do a medal presentation.
- 8:15We we hand them their medal, we check them off our list and then
- 8:18we have a conversation with them so we can meet them.
- 8:20Our cross country coaches, they now come to the same thing and
- 8:24they're handing out Flyers for cross country and they're
- 8:27writing personal invites. They knew Johnny ran a really
- 8:29good mile time last week. He gets a personal invite to
- 8:32join the cross country team. It's all about building
- 8:34relationships. The biggest event, the crown
- 8:38jewel of our entire pipeline of East Kentwood track and Field.
- 8:42This is the one that blows the mind of most coaches that I tell
- 8:45them This is why we're great. We have always in the history of
- 8:49our district done this meet. It is called 5th grade Field
- 8:52day. It's a crown jewel of our
- 8:54pipeline. It's a 2 day event.
- 8:56Every 5th grader in the district, five schools on what?
- 9:01We have 10 elementary schools. So 5 schools on one day, five
- 9:04schools on the next day. Every single 5th grader
- 9:07participates. For 20 years, I was the starter
- 9:10for this meet. And Stephanie, the girls coach
- 9:13that I keep telling you about, she was the clerk.
- 9:16We touch every single kid face to face who gets to talk to
- 9:19every kid? The starter who gets to talk to
- 9:22every kid, the clerk, because when you're talking about 5th
- 9:25graders, they're moving around and you get to go and, you know,
- 9:28get your foot behind the line and build relationships with
- 9:32them. Our high school athletes
- 9:33officiate all the field events. We have a big long talk with our
- 9:37kids about, hey, it doesn't matter who wins who, who throws
- 9:40the softball the furthest or who long jumps the furthest.
- 9:43That's not who we're recruiting. We're recruiting every single
- 9:47kid to, to leave that day and think, man, track and field's a
- 9:50cool sport. And I can't, I can't wait to be
- 9:52a part of that. It's a, it's a rite of passage
- 9:55for every 5th grader in, in Carol public schools.
- 9:58And if you ask any kid what their favorite elementary school
- 10:02memory was, field day is a top three, guaranteed.
- 10:06I it's usually a top one. It is always right in the mix
- 10:10for what, what they do. So that that fifth grade field
- 10:15day, I've defended that mission so many times.
- 10:18People have tried to shut that down, curriculum directors and
- 10:21teachers and, and, and you know, sometimes there's been PE
- 10:25teachers and they run, they are the ones that coach the teams.
- 10:28They've said, oh, it's so much work.
- 10:30And the curriculum director is like, well, we, we should spend
- 10:32that time, you know, you know, working on our other studies and
- 10:36our standards. I fought so hard.
- 10:39Field day teaches life, competition, effort, joy.
- 10:44It's standing still today and it's going to, it's stronger
- 10:46than ever and it's going to continue on.
- 10:48And it's the lifeblood of East Kentwood track and field.
- 10:51But a lot of East Kentwood athletics because it teaches
- 10:53kids for the first time to go out and compete.
- 10:56Many of them. I can tell you when you're
- 11:00recruiting, when you're, when you're out recruiting kids and
- 11:02parents and, and one thing you got to prepare yourself for is
- 11:07rejection. You're going to get rejected and
- 11:10you better be resilient. I've been rejected thousands and
- 11:14thousands of times because I've invited every single kid to be a
- 11:17part of our team. It doesn't matter who they are.
- 11:19I've talked to all of them. And I said, man, you should be.
- 11:22You know, you know, one of my great joys is when a kid, you
- 11:25know what? Their senior year, they didn't
- 11:26run track. I, I run into them somewhere
- 11:28else and they're like, yeah, you wanted me on your team so bad.
- 11:31And I and I, I go, yeah, I did, I did.
- 11:33But I giggle inside because I wanted every kid on my team so
- 11:37bad and I and I tried to recruit so everybody and I hope
- 11:40everybody felt like I really wanted them there, even if even
- 11:44if maybe they didn't want to be there.
- 11:46So, you know, like I said, I've been rejected.
- 11:49I hate running track is boring. I've never done done it before,
- 11:55but but I can tell you this, you can't catch fish unless you go
- 11:58fishing. And we fish a lot.
- 12:01We are always fishing. In 2009, five years after my
- 12:07first year, we hit 132 boys on our team for the first time.
- 12:14Also in 2009 we were we were well. 2008 we were runner up at
- 12:18the state finals. 2009 we were state champions for the first
- 12:23time and and those 132 boys couldn't be more excited that
- 12:28they were part of the the first ever state title in East
- 12:30Kentwood boys track and field. We went on to win eight more
- 12:33state titles, three more runner UPS.
- 12:35We've had an amazing time. The only year that we weren't
- 12:39above 125 was in 2021 right after COVID, which kind of
- 12:43slowed us our pace down a little bit, couldn't meet and couldn't
- 12:46recruit as much. But you know, we love our team.
- 12:50We love how big our team is. We've won a lot of meats, but
- 12:55but more than that, we've impacted a lot of lives.
- 12:58We've created a lot of smiles. When a when a kid runs a time
- 13:02they never thought they could hit, when they clear a bar that
- 13:06they they thought was too high, those are the real trophies.
- 13:10And when we have 180 kids on the team, we get a lot of trophies.
- 13:14We get a lot of smiles. I understand coaches, I don't
- 13:19know if I understand coaches that, that are quality over
- 13:21quantity, but I but I get it. You know, I see a team that's 25
- 13:25kids, their whole roster is 25 kids.
- 13:27Somehow they've picked 25 elite athletes and they go out and
- 13:31they win something. I I don't know.
- 13:35I don't know that I could do that.
- 13:36Maybe maybe I would be happy about it.
- 13:38Maybe I'd have a lot of fun with it, but I like having big
- 13:40groups. I like building fraternities.
- 13:43I love them getting together and, and having memories, you
- 13:46know, till they're old. I think if I had a small team,
- 13:50I'd, I'd miss the impact. I, I certainly wouldn't have as
- 13:54big a staff as I have because how I justify my staff is how,
- 13:58how you know, I have 15 people on my coaching staff is because
- 14:02we have 350 kids on the team. And so we have to have a big
- 14:05staff. I think if you had 25, you might
- 14:08only have one or two staff members.
- 14:10So life might be a little bit harder.
- 14:12But I, I would, I would miss the time with the kids.
- 14:15I would miss the time with my staff and I can tell you I, I
- 14:19don't know that I'd laugh as much as I do right now because
- 14:22when you have over 300 kids out there on the track, man, there's
- 14:26something to laugh about every single day.
- 14:28So my final message is, is to you is, is to grow your team,
- 14:32not for the wins, but for the joy.
- 14:34Make it a mission to say no rock is left unturned.
- 14:38Every kid was asked to join this team.
- 14:41We we gassed them all and, and if and if you make that your
- 14:44mission, you're going to grow your team and I know you're
- 14:46going to find some stars out there somewhere.
- 14:48I can tell you I go to track meets all the time.
- 14:51I look around and I ask myself what I asked that kid to join
- 14:56the team. If that kid was sitting in my
- 14:58third hour class in the front row and they were quiet and they
- 15:02never said anything. What I ever have asked them to
- 15:04join the team. I know what my answer is.
- 15:07I would ask, I ask every kid to be on the team, but I know the
- 15:10guys that are out there looking for quality over quantity would
- 15:13would have a hard time looking at some skinny little kid who
- 15:17who wasn't very tall and wasn't very intimidating.
- 15:21Hey, hey, maybe that kids going to be the next star.
- 15:24I asked the kid, I I want that kid on my team and, and guess
- 15:28what? A lot of those kids have turned
- 15:30out to be stars. And so overturn all the rocks.
- 15:33Ask all the kids to join. It's going to make your life a
- 15:36lot better, not only competitively, but just you're
- 15:39going to have you're going to have more fun.
