- 0:17SPEAKER_00: Welcome back, everyone.
- 0:19SPEAKER_00: Thanks for listening to the Bougie Multipreneur.
- 0:22SPEAKER_00: I'm your host, Hilary Heschauer Jones.
- 0:25SPEAKER_00: Today I'd like to talk about elevating and delegating in your small business.
- 0:30SPEAKER_00: So when you're thinking of elevating and delegating, like what exactly do we mean?
- 0:35SPEAKER_00: You know, um, let's talk about elevating to start with.
- 0:40SPEAKER_00: So these are some things that I've pulled from the businesses that I own and run and from other people that I've talked to too and lifelong of having my own personal business coach.
- 0:50SPEAKER_00: I'm a coach, I've had business coaches, I constantly have at least one all the time.
- 0:55SPEAKER_00: And I highly recommend it.
- 0:57SPEAKER_00: But when we talk about elevation, let's talk about um doing these like higher level tasks that you need because you want to grow, you have this vision for your office, for your business, and you want to keep going, right?
- 1:13SPEAKER_00: So not getting bogged down with like day-to-day operations, let's say, but truly growing to what you need to elevate.
- 1:20SPEAKER_00: And some of you might laugh and think, yes, I am bogged down with these day-to-day operations.
- 1:25SPEAKER_00: And I get it because I used to be there too.
- 1:28SPEAKER_00: So I want to talk a little bit about some of the things that I've come across and I hope a little bit helps you.
- 1:33SPEAKER_00: You might think, yeah, I've heard all this stuff before, Hillary.
- 1:37SPEAKER_00: I get it.
- 1:38SPEAKER_00: And sometimes you're in the right mind frame to hear it and take it in and then implement it, right?
- 1:46SPEAKER_00: So elevating by, you know, picking out some things in our day-to-day that maybe we don't need to do.
- 1:52SPEAKER_00: Let's talk more about um instead of working in it as an employee in our business, more of like taking a step back and working on our business, right?
- 2:02SPEAKER_00: You've probably heard this all the time.
- 2:04SPEAKER_00: Working more on the business is not in it as a little worker bee, right?
- 2:08SPEAKER_00: If you can do it, that's the way to go is to work on it, to grow, to plan and see this big picture develop, right?
- 2:17SPEAKER_00: So looking at the areas that you might need to grow in order to elevate.
- 2:23SPEAKER_00: You know, do you need new partners?
- 2:25SPEAKER_00: Do you need new uh employees?
- 2:28SPEAKER_00: Do you need new products or services?
- 2:30SPEAKER_00: Looking at these things for your overall future.
- 2:33SPEAKER_00: And this is when I think that a great business coach comes in hand in hand because sometimes, and myself included, I might be stuck in this one little spot where I think, hey, I'm doing good.
- 2:45SPEAKER_00: I'm just coasting right now.
- 2:47SPEAKER_00: But is that ultimately what I want?
- 2:49SPEAKER_00: And what is the next step?
- 2:51SPEAKER_00: Sometimes our friends and our business coaches can see this outside of our own little like mind and our comfort zone, if you will, of where we are right now.
- 3:01SPEAKER_00: So when you're thinking about delegating, like what is it that is in the business that you need to free up your time?
- 3:08SPEAKER_00: That way you can elevate to the next role or you can elevate the business to another level.
- 3:14SPEAKER_00: And it doesn't have to be like little tasks like, you know, mailbox, bank runs, things like that.
- 3:20SPEAKER_00: But what is business-wise, what else could you offload onto someone else that maybe actually would do a better job, right?
- 3:29SPEAKER_00: Uh if you're like me, I am definitely a type A.
- 3:32SPEAKER_00: And when I started my first chiropractic business um 17, 18 years ago, I really would have preferred to do everything myself because then I know it's done correct.
- 3:43SPEAKER_00: And if there's anyone to blame, it's gonna be me.
- 3:46SPEAKER_00: If you are like that also, I hear you and I understand what it feels like.
- 3:51SPEAKER_00: And once I allowed myself to let go a little bit and be organized about how I'm gonna release some tasks, I was like, oh, it can work.
- 4:01SPEAKER_00: You just need to do it in a correct, effective manner, right?
- 4:05SPEAKER_00: You can't just, or I I cannot, just willy-nilly let someone do something.
- 4:10SPEAKER_00: Like, I need to know what's the right fit.
- 4:12SPEAKER_00: So when you're thinking about what are you going to offload, right?
- 4:18SPEAKER_00: Like, how are you going to delegate things effectively and not just you do this, you do this.
- 4:23SPEAKER_00: I think that's when people don't enjoy delegating, is because um you're afraid that someone's not going to do it correctly.
- 4:31SPEAKER_00: But let's talk about how we could do these things correctly.
- 4:33SPEAKER_00: That way you can um do more with your business or maybe another business.
- 4:39SPEAKER_00: You know, if you've been listening to me, I have several businesses.
- 4:42SPEAKER_00: My husband and I have several businesses.
- 4:44SPEAKER_00: Sometimes we forget when we're listing them off, too, because we enjoy entrepreneurship.
- 4:50SPEAKER_00: That's why I'm the bougie multipreneur.
- 4:52SPEAKER_00: I enjoy doing this.
- 4:54SPEAKER_00: But let's go back to tasks.
- 4:56SPEAKER_00: I'm a big fan of like making like four little lists, or you can make like a square with four boxes of things in the business that you are great at doing and you enjoy doing them.
- 5:09SPEAKER_00: That could be like one list or one box.
- 5:11SPEAKER_00: And then another box could be things that you are good at doing, but no one else could do it.
- 5:17SPEAKER_00: It's only gonna be you.
- 5:20SPEAKER_00: Then I would put a list or a box of things that you do but you don't enjoy doing, and then a thing, another box or list of things that you don't enjoy enjoy doing and that you're actually not that good at, like you're kind of bad at it.
- 5:35SPEAKER_00: So you have these lists or boxes, and you can from there kind of separate things.
- 5:41SPEAKER_00: So obviously the list that you made of the things that you're good at and no one else can do, right?
- 5:46SPEAKER_00: Like if you're a chiropractor, chances are you're probably one of the only ones in your office that can do the chiropractic adjustment because you have the license.
- 5:55SPEAKER_00: Okay.
- 5:56SPEAKER_00: But there's probably things on that list that you enjoy doing, but maybe someone else could do it better.
- 6:02SPEAKER_00: Case in point, how about social media or marketing, right?
- 6:08SPEAKER_00: Some of us chiropractors, we are really good with patience and patient care and empathy and fixing problems, but we might not be creative enough to learn everything there is about marketing and social media.
- 6:23SPEAKER_00: Maybe we enjoy being on Instagram because we enjoy it and we enjoy interacting.
- 6:29SPEAKER_00: But if we could offload this task to someone else that could do it, let's say better than us, more efficient than us, and get better analytics than we would do, why not offload that, right?
- 6:42SPEAKER_00: So when you're looking at what you're gonna offload, also who's the right person for it?
- 6:48SPEAKER_00: In my opinion, you just can't offload it to anyone, anyone in the office.
- 6:53SPEAKER_00: You would almost need to look at these lists and really see like whose skill set matches what you're going to offload.
- 7:01SPEAKER_00: And if you are nervous about offloading because you're type A like me, then do like one or two tasks at a time, right?
- 7:08SPEAKER_00: I would say do the ones that you don't like to do first.
- 7:12SPEAKER_00: Get your brain and body used to offloading that.
- 7:16SPEAKER_00: And then you need like clear instructions on that.
- 7:19SPEAKER_00: So I'm a huge fan of SOPs.
- 7:22SPEAKER_00: I enjoy them for all my businesses.
- 7:24SPEAKER_00: I actually offer that as a service with my coaching clients, is having your standard operating procedures written out as you would do it.
- 7:33SPEAKER_00: And then you can just give this booklet to someone else with the clear instructions of what you want, their deadlines, anything that you need to hold them accountability.
- 7:43SPEAKER_00: So it's very clear.
- 7:45SPEAKER_00: I believe that as a business owner, a lot of us perhaps fail with our employees because we don't have clear instructions.
- 7:54SPEAKER_00: We aren't clear with the job skills.
- 7:57SPEAKER_00: We are also not holding them accountable and we're not setting meetings strategically enough with them.
- 8:04SPEAKER_00: And if this sounds like you, I understand because I've also been in that shoe and I'm always trying to improve on it.
- 8:11SPEAKER_00: So we want the things that we're gonna offload, the clear instructions and what we want done with that.
- 8:18SPEAKER_00: And if you're not clear with it, sit down, write it out, and even work with that person to figure it out.
- 8:23SPEAKER_00: Like the same case in point going back to um social media.
- 8:28SPEAKER_00: Maybe you don't know what to do with the social media, and that's fine.
- 8:31SPEAKER_00: And you don't know how to set up the SOP, that's also fine.
- 8:35SPEAKER_00: But then more importantly, you need the right person with the right skill set to do that.
- 8:40SPEAKER_00: That way you can create the SOP right then and there with them.
- 8:44SPEAKER_00: So the accountability part with the person that you've delegated and offloaded these tasks is how often are you going to like check in with them?
- 8:53SPEAKER_00: It doesn't mean like every day watching over their shoulder because that's not the point of offloading and delegating.
- 8:59SPEAKER_00: Eventually, you need to get to the point where, like, in that time you would have spent doing these tasks, now you're working on higher level, you've elevated to the next level of tasks that no one else could do because it's your vision in your business in your future.
- 9:14SPEAKER_00: So you still need to have these accountability meetings like set up with them.
- 9:18SPEAKER_00: Is it a daily check-in?
- 9:20SPEAKER_00: Is it an email?
- 9:21SPEAKER_00: Is it a text?
- 9:22SPEAKER_00: Is it weekly sit-ins?
- 9:24SPEAKER_00: And so I'm a big fan, if I could give an example with my chiropractic offices, is that we have a team meeting every week.
- 9:33SPEAKER_00: I also have a meeting at least once a week with my office manager, and I have a meeting every week with all the doctors that work for me, all my associates, because it's the regular check-ins that we make sure we're all on target, right?
- 9:47SPEAKER_00: And it doesn't have to be long.
- 9:49SPEAKER_00: So if you're thinking, Hilary, that's a lot of check-ins, I get it, but you want your business to run smoothly and efficiently, and you need to be have clear instructions and you need the accountability and the meeting set up, to be honest.
- 10:04SPEAKER_00: So let's say you start this process, you've um delegated and the project ended whatever time it was.
- 10:14SPEAKER_00: And if it took a week or a month, you do need to go over that project or task with them and give them feedback because one thing also a lot of us are not good or clear about is how well that employee is doing on their task.
- 10:31SPEAKER_00: And it doesn't mean that we are disappointed with the way they did it because maybe we weren't clear enough with the task that we gave them.
- 10:39SPEAKER_00: And it might be, you know, a couple weeks into it, and I'm gonna bring the marketing back to it.
- 10:45SPEAKER_00: But let's go over it.
- 10:46SPEAKER_00: If we had clear, like these are the analytics that we want, here's the posting regimen that I want, here's the colors, the verbiage, and I want all this done.
- 10:55SPEAKER_00: And after a week or two, I look at it and a lot of them aren't done.
- 10:59SPEAKER_00: We just need to bring it back up to them, give them the feedback, the still positive.
- 11:03SPEAKER_00: We're not mad about it.
- 11:05SPEAKER_00: Make sure they see that in the written SOP that we gave them, and then, and or if it was perfect, then recognize like and appreciate all their effort that they did because that will motivate them and help the relationship to where you'll get to a point like I am where you don't, you can just let people fly because you've already established this routine.
- 11:25SPEAKER_00: They do a fantastic job for you, and you know without a doubt that they will fulfill and do it kind of like if it was you.
- 11:35SPEAKER_00: And so I know that us type A people are like, I don't know, I can only do it myself.
- 11:40SPEAKER_00: I don't think anyone else can do it as well as me.
- 11:43SPEAKER_00: And there are things that I also agree with on that, but there's still a lot on your task list that you could probably delegate so you can elevate in your business.
- 11:53SPEAKER_00: You know, letting go of some of these tasks can be hard, definitely.
- 11:58SPEAKER_00: I remember years and years ago, um, before I met my husband, so he's an accountant, I did my bookkeeping and I enjoyed it.
- 12:07SPEAKER_00: I then I knew where the money was, where it was going all the time, and it was really hard for me to like give it up to him to do it.
- 12:14SPEAKER_00: But honestly, someone that is a trained accountant is far better than me as a business owner and chiropractor, right?
- 12:22SPEAKER_00: Once I just gave in to knowing that like he's got my best, you know, vision in mind, it was like, oh, I do have an extra, you know, half hour hour per week to do something next level, something that no one else maybe could do for me in my business.
- 12:39SPEAKER_00: So I'm also gonna talk a little bit about um when I hired my first office manager because I was thinking, again, I can do it all.
- 12:48SPEAKER_00: I don't need the help.
- 12:49SPEAKER_00: No one's gonna do it as better than better than me, right?
- 12:52SPEAKER_00: But I was also getting overwhelmed.
- 12:55SPEAKER_00: And I don't feel like being overwhelmed is good for us, right?
- 12:59SPEAKER_00: Especially those of us in the health field.
- 13:01SPEAKER_00: We know that stress and the being overwhelmed with things is not good on our bodies.
- 13:05SPEAKER_00: So we know that.
- 13:06SPEAKER_00: So then why do we let this happen?
- 13:09SPEAKER_00: You know, I think that sometimes we're we are our own worst patients.
- 13:14SPEAKER_00: But I digress.
- 13:15SPEAKER_00: Let's go back to me hiring my first office manager, writing down all the tasks I didn't want to do, looking at other people's lists of what a manager did in a chiropractic office or medical office setting, and then knowing like what I wanted from my office manager.
- 13:34SPEAKER_00: And it doesn't need to be what every single other person is doing.
- 13:38SPEAKER_00: You can create your own job description and job tasks.
- 13:42SPEAKER_00: But it's when I started delegating, I also was not the best at my SOPs, which is why I got a lot better at that, is like what I expected, what I wanted.
- 13:53SPEAKER_00: And there had to be very clear.
- 13:55SPEAKER_00: So I was really good at like writing things out and having them in multiple locations, but also doing videos that showed the execution of something.
- 14:06SPEAKER_00: So my office manager of staff knew if I wasn't available to help show them something, that I had it both in written version and a video version.
- 14:16SPEAKER_00: So, you know, it's okay to give up some of this stuff, um, hire the best person to fit, you know.
- 14:24SPEAKER_00: And then once things start going, it was it's so refreshing, you guys, to have people in your business that you can just delegate and let them do this stuff.
- 14:36SPEAKER_00: And I know and some of you might think, yeah, I do this already.
- 14:40SPEAKER_00: And isn't it so nice to not have to worry or to go on vacation for a week or two at a time and to know like everything's great and you're not gonna come back to like a shit show, so to speak, right?
- 14:50SPEAKER_00: I know we've all been there before.
- 14:53SPEAKER_00: Um, make sure that we are training our managers, our employees, et cetera, because you know, it's that's that's the big key.
- 15:04SPEAKER_00: I I see that in the people that I coach in other business owners that I know where they they're not happy maybe with their staff and the people that they've employed.
- 15:13SPEAKER_00: But I often think too, like, how often are you investing in their training?
- 15:17SPEAKER_00: If it's not you personally training, who are you bringing in to train them?
- 15:22SPEAKER_00: That's one thing that I do as a business coach is I help train the staff of the offices that I coach.
- 15:29SPEAKER_00: So right now I'm fully booked with chiropractic clients, always have room for a few more.
- 15:35SPEAKER_00: But what I do is I coach not only like the owner and the doctor themselves, but then I also help coach their staff, whether it be their front desk staff, their office manager, because we all know, especially if you're a parent, sometimes our kids listen to us, but they often listen to someone else better, right?
- 15:54SPEAKER_00: Same thing with our employees, I feel, and me too.
- 15:58SPEAKER_00: I mean, I'm not exempt from that.
- 16:00SPEAKER_00: So make sure you're training, you know, you you're delegating correctly and you're giving them all like the tools and the systems that they need.
- 16:09SPEAKER_00: You know, if you're checking in with them, are you using some type of like project management tool, like a trello board or a are you slacking them?
- 16:20SPEAKER_00: You know, um, are you how's like do you have like planally for social media?
- 16:24SPEAKER_00: Like what are you doing?
- 16:25SPEAKER_00: Like making sure that they have all the tools and systems that they need.
- 16:29SPEAKER_00: So to wrap up, I hope that this has maybe excited you about delegating and elevating.
- 16:37SPEAKER_00: Like just think, you know, you could break through that glass ceiling of what you think you can accomplish when you have the right people with you, you know, and it doesn't, it could be things that you delegate at home too.
- 16:47SPEAKER_00: It doesn't have to be at work.
- 16:49SPEAKER_00: I didn't get to touch on this very much, but the things like I delegate at home, number one is cleaning, because I am not good at cleaning and I'm not gonna pretend that I am, you know, but what about like the groceries and the laundry, things like that that you could delegate to break up more of your time, right?
- 17:07SPEAKER_00: So I challenge you today to make a list of those four things we talked about, or squares, or things you're good at and you like doing, things that you're good at and no one else can do, things that you're bad at and you don't really like to do, and then you don't like to do, but you've been doing.
- 17:24SPEAKER_00: So look at these lists and then highlight what are on these lists that you could delegate and then write who would take over those.
- 17:34SPEAKER_00: And if you don't have that person on your team yet, what does that person look like?
- 17:38SPEAKER_00: Envision what that person's gonna be like in the future, and then say to the universe like that you need this type of person to come help take these tasks off of you because you want to elevate and delegate and you want to grow, and you want large chunks of money to drop effortlessly into your lap.
- 17:57SPEAKER_00: Make sure you're saying that because it's super important.
- 17:59SPEAKER_00: So thanks for listening today.
- 18:02SPEAKER_00: Uh, until next time, I hope that money drops in your lap and you stay bougie just like me.
