- 1:05you're here with the Academy Presents Real Estate
- 1:06Investing Rocks podcast and you guessed it. We
- 1:09have another one of my amazing guests, one of
- 1:11my good friends. This is Cindy Harding and she's
- 1:14going to talk to us about asset management. So
- 1:17if you're sitting here and you're struggling
- 1:19right now, just know, I think everyone is struggling.
- 1:21I know we are. And so I'm excited to hear what
- 1:25she has to say, because I've got questions. I'm
- 1:28going to be writing down questions. And I hope
- 1:30that I get some of your questions answered, too,
- 1:32since I don't know what they all are. But Cindy,
- 1:34I'm going to hand it over to you and let you
- 1:36intro yourself in, and then we'll get started.
- 1:38OK, thank you so much for having me. Asset management
- 1:42is my passion. There is nothing else I love doing
- 1:46better. My background is I had an accounting
- 1:50business for about 25 years. And what I specialized
- 1:55was small businesses. So if you think about it,
- 1:59an apartment complex is a small business. It
- 2:02has its own income, its own expenses, its own
- 2:04idiosyncrasies. And so with my accounting practice,
- 2:09I would meet with my owners once a month. I actually
- 2:12worked as a business consultant with them to
- 2:14help them try and figure out ways that they could
- 2:17increase their bottom line, which is exactly
- 2:20what I do. with asset management on apartment
- 2:24complexes. And so it's something that I think
- 2:28about all the time. I'm always working on it.
- 2:30We have found different ways to increase income
- 2:33on a property. So I will go over some of those
- 2:36with you to give you some ideas to start thinking
- 2:38about ways that you can increase your income.
- 2:42We always want to try and make sure our expenses
- 2:45are 50 % or below. If they're not, then we really
- 2:49dig in and try and find out where can we make
- 2:52a difference. I will say one of the areas that
- 2:55we are pretty generous in is in marketing. And
- 2:59I'll go over that and tell you why we put money
- 3:02in marketing. So one of the concepts that we
- 3:07use is called from complex to community. And
- 3:11what we do is if we buy a complex, so oftentimes
- 3:16it is the seller has had it for a long time,
- 3:22they're tired, they're ready to retire, or it's
- 3:26been in the family and no one in the family wants
- 3:29to keep running it. That's a couple of them that
- 3:31we have purchased. But most of the time they're
- 3:36being sold because someone above is tired they're
- 3:41just tired of dealing with it which means that
- 3:44they have really not been putting a lot of energy
- 3:47into the property and so they haven't done a
- 3:51lot of the deferred maintenance maybe some of
- 3:54the big stuff has been done but the small stuff
- 3:57the little stuff the stuff that people see when
- 3:59they come home every day it's just a complex
- 4:02they go to work They do their work, they come
- 4:06home, they go to bed, they get up, they go back
- 4:08to work. And so it's just a complex. And our
- 4:12whole goal is to turn it into a community. So
- 4:16it's a community where people live, where they
- 4:20know their neighbors, and they actually feel
- 4:24like they belong. We believe that every person
- 4:28deserves to live in a beautiful, safe, environment
- 4:33which is something that we provide and it doesn't
- 4:36matter what the income level is. So we feel you
- 4:41know that that's just something that everyone
- 4:42should be able to have. So how do we create this
- 4:46sense of belonging? Well we do three minimum
- 4:52of three activities a month. So the first one
- 4:56that we do is called a pay on time incentive.
- 5:00So let's say rent is due on the fourth. So on
- 5:04the fourth, we will have maybe a pizza and soda
- 5:08in the leasing office. So anyone that has paid
- 5:12their rent prior to or on the fourth will come
- 5:15in, get some pizza, get some soda. I mean, I
- 5:19don't know about you, but you can just go to
- 5:21Little Caesar's and come away with a big stack
- 5:25for not a lot of money. Sometimes we won't do
- 5:29pizza. Sometimes we'll do a gift card for maybe
- 5:33$25, $50 to say Walmart or a local grocery store.
- 5:41And so everyone that pays on time. between the
- 5:45end of the month and the fourth, they get entered
- 5:48into a drawing and then they win a gift card.
- 5:52The other things we've done, we've done like
- 5:55a popcorn bar where they'll come in and get popcorn.
- 5:59We've also done a payday bar where literally
- 6:04we have, we've ordered paydays off of Amazon
- 6:08and you just come in, pay your rent, get a payday
- 6:12bar. Part of the beauty of this is what we're
- 6:16trying to do is change the perception of the
- 6:20leasing office. And this is the first step toward
- 6:23doing that. Most people think of the leasing
- 6:26office as the principal's office. You only go
- 6:30there when A, you cannot pay your rent or B,
- 6:35you're having trouble with maintenance. That's
- 6:37the only time people go in the leasing office.
- 6:39Well, that isn't what we want. We want people
- 6:41to know that the leasing agent really is their
- 6:45advocate. Like they are the ones that are between
- 6:49ownership and the residence. And so they represent
- 6:53the residence. So by them coming in on a regular
- 6:57basis, it helps change that perception. So our
- 7:01leasing offices will have coffee. They'll have
- 7:05snacks. I know one in particular that we have
- 7:10they have quite a few children and so they know
- 7:14when they get off the bus they can come in and
- 7:16get a snack out of the office. Now we did have
- 7:21to tell them they can only come on Tuesdays and
- 7:24Thursdays because they were coming every day
- 7:26and like raiding everything and so we're like
- 7:30Tuesdays and Thursdays but they have to come
- 7:33in they talk to the leasing agent and tell her
- 7:36like what happened at school during the day what
- 7:39are the projects they're working on so there's
- 7:41conversation it's just they don't walk in and
- 7:43take something and wait they actually talk to
- 7:45the leasing agent and so we have found that there's
- 7:50two things that happen with that one is they
- 7:54begin to change the way they look at the leasing
- 7:57office. And the second is they actually build
- 8:00a relationship with the leasing agent. And with
- 8:04that relationship comes the sense of, I know
- 8:09you, you know me. So when they come in and say
- 8:13they're going to pay their rent on a different
- 8:15date, on a day that it's not due, oftentimes
- 8:18they will keep that promise to pay. because they
- 8:22have established this relationship with the leasing
- 8:25agent. And so we have found that they are a lot
- 8:29more forthcoming. They do talk about like what
- 8:33they're going to do, when they're going to pay
- 8:35it, and then they keep those promises to pay.
- 8:38So that is something that we feel really helps
- 8:41transition that from a complex to a community
- 8:44is just building that relationship. So that's
- 8:47the first one that we do. The second one that
- 8:50we do is we always do a birthday celebration
- 8:54because we have the leases. We know when people's
- 8:58birthdays are, anyone that lives in the house.
- 9:00So we run a report at the beginning of the month.
- 9:02We send out a text and an email and say, you
- 9:06know, it's your birthday. We want to celebrate
- 9:08you. And it's the same day of the month. So for
- 9:13example, maybe she'll pick the third Thursday.
- 9:16So third Thursday is birthday celebration. Please
- 9:20come to the leasing office and they'll have cupcakes
- 9:23or cookies or something to celebrate their birthday.
- 9:29And basically it's one of those things that we
- 9:32see you, we're aware that you live here. I mean,
- 9:35people love to hear their name. They love to
- 9:38be recognized and especially on their birthday.
- 9:41Like it's like, oh my gosh, they recognize it's
- 9:44my birthday. And then the third thing that we
- 9:47do is some sort of activity that is relative
- 9:52to the month. So for example, our properties
- 9:56that have pools, they open the pool Memorial
- 10:02Day weekend. So that is in May. And then we close
- 10:06it Labor Day weekend. So for Memorial weekend,
- 10:10now that's also when kids have graduated from
- 10:12high school. So what we do is we will contact
- 10:17vendors, especially if we've been doing renovations,
- 10:21ask them if they would be willing to donate some
- 10:23gift cards. We do have a budget set aside for
- 10:26it. So some months we're kind of lean in what
- 10:30we do and then some months what we're concerned
- 10:33about is our annual marketing budget. And so
- 10:37that might be a more expensive month. but what
- 10:40we'll do is we'll order a cake that says congratulations
- 10:44seniors and it will be in the colors of the school
- 10:49that the community is in. So it's going to be
- 10:53their high school colors. You know there's lots
- 10:55of kids that don't get really recognized for
- 10:58graduating from high school. It's just like another
- 11:01day has passed. And so we want to honor them.
- 11:04So we make sure the seniors are invited. They
- 11:07have a cake. We'll do some sort of hot dog hamburger
- 11:11grill, open the pool, and just really have a
- 11:15big celebration. So we do that in May. And Labor
- 11:19Day weekend, we will have another grill, like
- 11:23a grill and chill, because it's the last of the
- 11:27pool season. So we already know those two events
- 11:30are going to happen. Some of the other events
- 11:33that we do, we'll do breakfast on the go. So
- 11:36we'll have our onsite and maintenance, you know,
- 11:40at the front gate. And as people drive up, we
- 11:43will give them, you know, a granola bar, a, you
- 11:47know, a donut. We'll have a variety of things
- 11:50kind of depending on what people eat for breakfast.
- 11:53And they can pick that and get a cup of coffee
- 11:56or get a container of orange juice. And we do
- 11:59that. we always do it on the first day of school.
- 12:03Because that, I don't know about you, but when
- 12:06my kids were little, the first day of school
- 12:08is always so harried. No one can find their shoes,
- 12:12their backpack isn't ready. It's just this craziness.
- 12:16And so we send out a memo beforehand saying,
- 12:19breakfast is on us. So we will make sure that
- 12:22you guys get breakfast. So either, you know,
- 12:25if the kids are walking to the bus stop, we give
- 12:28it to them. If they're in the car, we give it
- 12:30to them. So that has been very successful. People
- 12:34really like breakfast on the go. So we'll do
- 12:36that the first day of school and then we do it
- 12:39one or two other times throughout the year. So
- 12:44we try really hard to be aware of what's going
- 12:47on in the community. So when does school start?
- 12:51That's when we're going to have that. The other
- 12:53thing is we have Mother's Day. So we did a Mother's
- 12:58Day brunch where we invited the resident and
- 13:01their mother to come and have a brunch with us.
- 13:06And so we'll do that. This year, I had a property
- 13:11that did a father's day brunch because they were
- 13:15like fathers you know we always do something
- 13:18mother's day flowers plants brunch they don't
- 13:21ever do anything for father's day and so they
- 13:24decided that they were going to do a father's
- 13:26day brunch it was so successful i guess you know
- 13:30like they never really get recognized and so
- 13:33they were super happy to come in and have brunch
- 13:38bring their dads What kind of stuff did you have
- 13:41for the brunch? They did a brunch. So we just
- 13:45had like finger sandwiches and burritos. And
- 13:49I let the onsites take care of that. They know
- 13:54what is popular in the area. I do have properties
- 13:58all over the United States. So I really try to
- 14:01let them decide whatever they want to do. That's
- 14:05what they'll do. That's awesome. Yeah, I think
- 14:11so. And then, you know, we just any other holiday
- 14:14Valentine's Day, we had a really big bass. Yeah,
- 14:21it was a big was a big jar filled with. heart
- 14:25-shaped candy, they had to guess how many was
- 14:28in the jar, the closest one got the jar of candy.
- 14:33So we try and do things. I have one particular
- 14:36property that the cable, they have an exclusive
- 14:41contract with the cable and that cable company
- 14:45every month says, can we do a barbecue? And every
- 14:49month they do a barbecue. So people come out,
- 14:54And then one of the things that with doing all
- 14:57these activities, because we are syndicators,
- 15:00we're able to take pictures and then we send
- 15:04those pictures to our investors in our newsletter
- 15:07so they can see what is going on at the property.
- 15:11So not only in the newsletter are they getting
- 15:14you know, what's happening on the property, they
- 15:18get KPIs telling them, you know, where we are,
- 15:21you know, financially, what is the health of
- 15:23the property, but also they get to see pictures
- 15:27of people that are actually participating in
- 15:30a community. Now, I just had a community talk
- 15:34to me last week. They, we have a... pretty good
- 15:38space. We have a lot of acreage and it's just
- 15:41kind of a green belt and they want to do a community
- 15:45garden. The residents have come up and said you
- 15:49know we want to do a community garden and so
- 15:52that is something that we're working on is you
- 15:55know allocating where is it going to be. One
- 15:58of the ladies has already said that she has a
- 16:01connection for a pumpkin patch like pumpkin now
- 16:07plants and so we're probably going to our first
- 16:12thing is probably going to be a pumpkin patch
- 16:13and how fun is that you know the kids will be
- 16:16able to get pumpkins and decorate them so and
- 16:20we're always trying to do things that are going
- 16:22to increase the value of the property so we'll
- 16:26do like this we did a spring cleaning contest
- 16:29of your back patio or your front patio depending
- 16:33on you know what what you had but it was a it
- 16:36was literally was a spring cleaning contest so
- 16:39whoever took you know their patio that had all
- 16:43kinds of stuff and cleaned it all up we had gift
- 16:47cards for them to win so So then on like the
- 16:53spring cleaning, do you just have like one gift
- 16:55card or do you put like five in there and then
- 16:58everybody that spring cleaned gets their name
- 17:00in or? So with that spring cleaning we actually
- 17:03did three gift cards and they actually just the
- 17:07on site had the residents vote and we did first
- 17:11and second and third place. Oh wow. Yep. That's
- 17:17cool. Yeah, we've done it too like for Halloween
- 17:20where they can decorate the front and then we
- 17:23just have the residents vote. We send out a simple
- 17:25poll and you know they pick who and whoever gets
- 17:31the most votes wins. One of the things we do
- 17:34at Halloween mentioning Halloween. is this is
- 17:40kind of a double edged sword, but we do a pet
- 17:43contest. And so we have people bring their pets
- 17:47in and we take pictures. We also document whatever
- 17:51unit they live in. And then we make sure that
- 17:54they're paying pet rent. That's a little double
- 18:01edged. So we don't do it a lot, but we do definitely
- 18:04do a pet contest. If they have an undocumented
- 18:08pet, do you give them time to do what they need
- 18:12to do or do you immediately ding them with it?
- 18:15Yeah, what we'll do is we'll contact them and
- 18:18just say that we've noticed that you do have
- 18:20a pet. We don't want to charge you a lease violation.
- 18:26So what you need to do is register your pet.
- 18:29And then oftentimes, because we do have a pet
- 18:32deposit, we'll break up that deposit in two or
- 18:35three payments depending on the property and
- 18:37how much it is. And so we say you'll need to
- 18:40include an extra $50 with your rent that goes
- 18:43towards your non -refundable pet deposit. And
- 18:46you'll need to pay $25 a month for your pet starting.
- 18:51And then we give them whatever the next month
- 18:54is. So we try to give them time to prepare for
- 18:58it. Or if they want to get rid of the dog or
- 19:00have it go live at their mom's or whatever they
- 19:02want to do. And we do tell them that we're doing
- 19:06this instead of giving them a lease violation.
- 19:10So I think that also creates that sense of community.
- 19:14Or then they can come in and talk to the leasing
- 19:17agent and go, oh, my gosh, I just got this. I
- 19:19didn't realize I was going to have a lease violation.
- 19:22Because one of the properties that we've owned
- 19:24for about a year prior to us owning it, they
- 19:28had no pet anything, no pet deposit, no pet rent,
- 19:33no no breed restrictions. It's just if you had
- 19:38a pet, you brought your pet. Oh, yeah. And that
- 19:41took a little bit of house cleaning. We it wasn't
- 19:46I was going to say it was inconvenient and it
- 19:50made us feel a little awkward, but we did have
- 19:53some breed restrictions. I mean, there's a list.
- 19:56Insurance has it like it's hard to get around.
- 20:00Yeah. So we just worked with them. The one person
- 20:04that was really being the most obstinate I'm
- 20:07going to say actually her dog tried to bite someone
- 20:10and so it was very easy just to say yeah we're
- 20:14and she was up for renewal. I was like I'm sorry
- 20:16we can't renew you with the with the pet. Wow
- 20:21you know that would oh my no not fun. All right.
- 20:31So I do have two questions right now. So I don't
- 20:34want to break up the flow. Like I'm writing all
- 20:36this stuff. Yes. Do you also do like Christmas
- 20:45or other other like holidays that are popular
- 20:48in the region? Like if it is say it's a higher
- 20:51Muslim population or Islam or like, do you focus
- 20:54on those holidays? So what we do I would say
- 21:02that we don't necessarily do Christmas because
- 21:05we do have Hanukkah and there's some others.
- 21:07So we will do a holiday in December. So we just
- 21:10do like a holiday celebration and we'll have
- 21:14cookies and hot cocoa. Sometimes we have a Santa
- 21:17there. It just kind of depends on the property.
- 21:21The other thing we do in my Mississippi properties,
- 21:25we own four. and they're all relatively close
- 21:29together. And one of them has a very spacious
- 21:33green way with a big playground that we put in
- 21:37after we bought it. And so what we do is an Easter
- 21:42egg hunt. So we have 400 eggs that all four onsites
- 21:48fill. They each fill 100 with, you know, candy
- 21:53and then they hide them. And I would say in about
- 21:57the middle of February, people start coming in
- 22:02and asking, are we doing the Easter egg hunt?
- 22:04Are we doing the Easter egg hunt? And so we take
- 22:07that time. We also do a grill. So we'll do hamburgers
- 22:10and hot dogs and side dishes. And then we do
- 22:14the Easter egg hunt. Now, one of the things that
- 22:17we do that is actually paid for by the owners.
- 22:23So this is part of what we pay for and we budget
- 22:30for it is we do back to school backpacks. And
- 22:35this is kind of an unusual thing. We take advantage
- 22:40of prime. So prime is right now. And so I think
- 22:44Monday was the first day and we ordered backpacks.
- 22:48And then we ordered the fillers to go inside
- 22:52of them, and then an extra set of notebooks.
- 22:55So the onsites will get all the backpacks, they'll
- 22:58stuff them all with everything, and then that
- 23:02will be the pay incentive for, I believe they
- 23:06started in August, so that will be the pay incentive
- 23:08for August. Pay your rent on time, we'll get
- 23:11your backpacks for your kids. We don't want people
- 23:14to have to... think about am I going to pay my
- 23:18rent or am I going to get my kids ready for school.
- 23:21And so but we're very proactive on that because
- 23:25we we want to do it during prime because that's
- 23:28really when we get the best price. And so I know
- 23:32we ordered over 100 backpacks this year. So in
- 23:44our area, Um, depending on the demographic, they
- 23:48do free back to school supplies. And if you go
- 23:52to their event, um, they provide backpacks and
- 23:55depending on the age. So like for the junior
- 23:58high and high school, they provide like good
- 24:00backpacks, like Jan sports. Um, and I'm not saying
- 24:03the other backpacks aren't good, but younger
- 24:05kids don't carry as many books and they're not
- 24:07going to be as rough. Um, so they get like the
- 24:11cuter backpacks that have like characters on
- 24:13them and stuff. Um, So I wanted to provide something
- 24:17to our residents, but I had a hard time getting
- 24:19everybody else excited about it. And so we've
- 24:23been picking up stuff here and there. So I was
- 24:27a teacher on and off for 18 years. So when Ticonderoga
- 24:31pencils go on sale, I buy up all that I can find.
- 24:35So I get Sam's, I got, I don't even know how
- 24:38many, I got 800 or 900 pencils in a box for $4
- 24:41.91. teconderogas are like the holy grail they
- 24:48are the best pencils um and then like i would
- 24:51try and even when i had my classroom um when
- 24:55the markers like the crayola markers the bad
- 24:57ones are the thin ones they're on sale at the
- 24:58beginning of school for like 50 cents a box and
- 25:01so i'd buy 10 or 20 boxes um when the crayons
- 25:05the i'm specifying i'm specifying crayola because
- 25:09crayola is a really good brand so whether it's
- 25:12your your pencils, your other pencils or your
- 25:15crayons or your paint or any of those things.
- 25:18Crayola does make a difference. Crazy Art will
- 25:21fit the bill for what is required, but it doesn't
- 25:25color the same way in any of its items. So I'm
- 25:29not I'm not bashing on anybody. This is not I'm
- 25:32not like specifically saying don't buy them because
- 25:35we've had to buy them too when they were 20 because
- 25:37they were 25 cents as opposed to 50. Like I get
- 25:39it. But just to me, I don't know what prime prices
- 25:44are, but if I can get crayons for 25 cents a
- 25:47box or 50 cents a box, I'm going to buy 10 or
- 25:4920 of those, maybe 30 of those. And that's just
- 25:52my own thing that I did as a teacher for the
- 25:54kiddos that they're in this weird spot where
- 25:57they don't necessarily get free lunch or reduced
- 26:00class lunch, which is when they can go to those
- 26:02events and get the free school supplies. But
- 26:04their families are still having a hard time making
- 26:06it. And so I would try and bridge that gap in
- 26:09my own classroom. um for those students so I
- 26:12wanted to do it for the for our complexes but
- 26:14um I don't know any tips on how you got your
- 26:17ownership on board because like people like oh
- 26:20yeah that's great and then it falls off the side
- 26:22of the earth.
