- 0:42Welcome to the Resilient Retail Game Plan.
- 0:44I'm Catherine Erdly, and this podcast is here to share retail industry
- 0:48trends, insights, and best practices.
- 0:50For you, the retailer who's serious about building something that lasts.
- 0:56So I wanted to put this podcast episode in.
- 0:59I think it's a really important episode to have at this point in the year
- 1:02because a lot of retailers that I talk to feel very stressed out by what
- 1:09I call the Christmas cash flow pinch.
- 1:13What happens is you have got plans for Christmas, you place your orders, and
- 1:18then September, October comes along.
- 1:21You have to pay for a lot of these products.
- 1:23Even if you've used Faire's 60-day payment terms, you may still end up
- 1:27with bills coming out now, which is really all about your stock that you're
- 1:32purchasing for Christmas, but you haven't had your Christmas sales yet.
- 1:36And the thing is that a lot of people feel very bad about this.
- 1:42They feel like they've messed up.
- 1:43They made some big mistake that maybe they don't know what they're doing.
- 1:47And I wanted to talk about it today because I want you to
- 1:52know that you are not alone.
- 1:53This is something that happens to pretty much all retailers, and that
- 1:58includes the really big guys as well.
- 2:00When I worked in big corporate retail, we would have these meetings, which
- 2:03was called Four Ps - Pushing Payments Past Peak - which was basically where
- 2:07the finance team made us go through every single supplier and try and
- 2:10see what we could do to move our invoices a couple of days or a week.
- 2:15We'd split things down even further, extend payment terms, whatever
- 2:19we could do, because whatever bit we could eke forward, then we would
- 2:26be able to improve the cash flow of the business and basically make it a
- 2:32little bit easier for the finance team.
- 2:35And we're not talking about, they were worried we were gonna run out of money.
- 2:38We're talking about, they were worried they were gonna hit the
- 2:41bottom of their overdraft limit.
- 2:43So it wasn't a question of not having any money in the bank, it was that they
- 2:46had hit the bottom of the overdraft limit that they had been given.
- 2:50So what we're seeing is then that retailers often have this issue.
- 2:56They get to the point, this point in the year, it's just the way it goes.
- 2:59For a lot of retailers, for example, at Paperchase, we would
- 3:02be getting half of our revenue for the year in the fourth quarter.
- 3:07If not more.
- 3:08And this happens to a lot of businesses, which are very heavily gift focused.
- 3:12So when you've got that situation, you have got a huge up and down
- 3:16in terms of your sales coming in and the expenditure going out.
- 3:21So a lot of people describe it as feeling like you're going up the slope of a
- 3:25rollercoaster, you know that you're going up and up and up and up, and you've got
- 3:29that sense of anticipation building.
- 3:31You just don't know how it's gonna feel when you go down the drop.
- 3:34Is it gonna be super exciting or terrifying, or maybe a bit of both?
- 3:38So that's you, if you're feeling like that.
- 3:40If you're thinking, I really messed this up, I should have done it differently.
- 3:43I just want you to know that this is effectively a part of the way
- 3:47that the retail industry works.
- 3:48It's part of the way that the seasonality works and it's part of the pressure
- 3:53of having a very seasonal business.
- 3:57So every year retail businesses have to live in the gap between buying
- 4:02the stock and selling the stock.
- 4:04And the longer that gap, the more cash you need.
- 4:08Christmas really stretches that gap out because you're buying more
- 4:11stock than you normally would buy.
- 4:13You may be buying earlier because you want to make sure that
- 4:16you secure your best sellers.
- 4:17The supplier invoices arrive before the sales do, and then your VAT payments,
- 4:23your wages and your rent, they don't stop.
- 4:26So, as I said, we have things like 60-day payment terms on Faire, which can be really
- 4:31helpful, really beneficial to businesses.
- 4:34They also have the Faire Christmas fair earlier in the summer, and people
- 4:40often use that as an opportunity to top up for their Christmas orders at a discount.
- 4:45But then it can also mean that those payments start hitting
- 4:48at a tricky point as well.
- 4:49So there are lots and lots of different things going on.
- 4:54It's all incredibly normal and it's all something that I see every single
- 4:58year and every single year if I ever mention it, people always tell me how
- 5:02appreciative they are because they, most people get themselves in this
- 5:06situation and feel like it was their own fault for messing things up.
- 5:09So that is the first point, is that this happens.
- 5:11It's natural, it's normal.
- 5:13And what we just need to really think about is how do we work around it?
- 5:15What can we do?
- 5:16What can we possibly do to make this easier?
- 5:20So four ways to ease the squeeze at this time of year.
- 5:24The first thing that I want you to think about is any stock that you are currently
- 5:28sitting on right now that is slowing you down, you just can't sit on trapped stock.
- 5:34That isn't going to sell, that isn't even going to sell at Christmas.
- 5:38Anything that is holding your money to ransom - which is what excess stock
- 5:43does - anything like that has got to go, that has got to be cleared out.
- 5:49And the more you can do that, the better your cash flow will feel and the
- 5:53less of the squeeze that you'll get.
- 5:55So make sure you are culling ruthlessly.
- 5:58If you were thinking about doing that sample and seconds sale, do it now.
- 6:02If you have so much stock that you feel like you can't clear it through the shop,
- 6:06can you hire a venue, or a table at a market or an event or something
- 6:12like that where you can put things on a discount and try and sell through?
- 6:17You want to free up your cash, your space, your mental bandwidth.
- 6:21This is one of the first elements that we look at with Stock Doctor.
- 6:24You can find out more about Stock Doctor at stockdoctor.net, but this is
- 6:27exactly what we do in terms of looking at where are the areas of trapped cash.
- 6:34Now this is not about saying, oh, you've just gotta discount everything.
- 6:36And obviously we are very much focused on trying to protect your brand, but
- 6:41in terms of targeted discounting, this would be a great opportunity for
- 6:44you to really look around and say,
- 6:47Where is there anything that I can free up?
- 6:49Now, if this is your prime stock that you know you're gonna sell at Christmas,
- 6:52absolutely do not sell it at a discount.
- 6:54Now we're talking about the stock that you probably, in your heart of hearts,
- 6:57know you don't really wanna carry forward.
- 6:59You don't even think it's gonna sell at Christmas.
- 7:01You really just wanna make sure that you are free of it.
- 7:06Cleared out, really reduced anything that's just
- 7:09hanging around any clutter.
- 7:11And you can do that through a flash sale or a story sale on social media, you
- 7:16can do it through targeted discounts.
- 7:18You could even just offer discounts to your mailing list if you don't wanna have
- 7:23a big message everywhere talking about discounting, but do what you can now, you
- 7:28can do an end of summer sale clearance.
- 7:31Clear it out to make sure that you are not carrying anything that you just don't
- 7:35think is really great stock, because that is where your cash is trapped.
- 7:39So you wanna bring down any excess stock that you possibly, possibly can.
- 7:43As I said, this is now - it's kind of like the 'check down the
- 7:46back of the sofa for coins'
- 7:48time of year.
- 7:49Like, okay, well what have I got?
- 7:50What can I work?
- 7:51What can I release?
- 7:52What's gonna help me walk through this tight time of year?
- 7:57The second thing I would say is making sure that you're
- 8:00really buying with intention.
- 8:01So don't buy just in case.
- 8:03Don't over purchase things that you think you might need at Christmas time.
- 8:09Make sure that you have a sales forecast for Christmas.
- 8:12Make sure you use that to create a stock budget.
- 8:15Make sure that you then take that and look at a buying plan.
- 8:18Again, this is all work that the Stock Doctors do for their clients.
- 8:21We do a full Q4 analysis audit, work out exactly how much money they have got to
- 8:28spend and what they should be spending on.
- 8:29But think about every single penny that you're spending in the business.
- 8:33It has a job to do.
- 8:36So again, you don't want to just top things up just in case you want
- 8:39to really go through and for every single item that you're purchasing,
- 8:42ask yourself, is this a best seller?
- 8:45Is this something that I absolutely need to have to make my Christmas work?
- 8:48And how can I really just keep it as tight as possible so
- 8:55that I'm not over-purchasing?
- 8:57On that note as well, this is also a really good time to go through and look
- 9:00at if there are any expenses coming out in your business, any subscriptions
- 9:03that you don't really need anymore, anything like that, that you just think,
- 9:06actually, this is something I can free up so that I've got just a little bit
- 9:11of extra money as we go into Christmas.
- 9:14The third thing to think about is flowing your stock in.
- 9:16So do you really need everything delivered right now?
- 9:20Have a look at whether or not you can move some of your deliveries back.
- 9:25So, for example, can you split any of your deliveries?
- 9:28Now, it will depend on suppliers.
- 9:30Some suppliers, you just won't be able to split things, or you'll end up having
- 9:34to bring it in earlier than anticipated because you just know if you don't,
- 9:37it's gonna get stuck in customs or it's just gonna be a nightmare and
- 9:40you're gonna miss the selling season.
- 9:42So you don't wanna miss any sales.
- 9:44But you also can have a look and just double check, are you bringing everything
- 9:48in for the beginning of October?
- 9:50For example.
- 9:50Other things that you could maybe hold and bring in at the beginning
- 9:53of November, or even the beginning of December, depending on your sales
- 9:57pattern, you may actually see that December is still your biggest month.
- 10:00So does everything need to be here right now for the middle of September
- 10:05or even the end of October, if you don't think you're actually
- 10:09gonna sell it until December?
- 10:12Basically, going back to the anecdote from my days in corporate: that every
- 10:17single day that you can push things back is another day that you don't have to
- 10:22pay for it and it's all gonna help you.
- 10:24So take a look at what you've got coming in.
- 10:27Can you split it into two orders instead of one big order?
- 10:31Can you hold off some particular brands?
- 10:33Because sometimes it can be nice to have a bit of a refresh on your
- 10:36Christmas stock a little bit into the season because it gives you something
- 10:40new to talk about, something new and fresh to engage with your customer.
- 10:44If you've been a really great customer to your supplier and
- 10:48you've worked with them for years, ask them about payment terms.
- 10:52Ask them if there's any way you could pay for this a little bit later.
- 10:56Ask them if you could split payments.
- 10:58Can you look at other things that you might otherwise
- 11:02be paying out all at once?
- 11:03Can you look to split those onto a payment plan?
- 11:05What can you do to ease your payments?
- 11:08Try and really push back your bills, reduce those and then
- 11:12try and really flow your stock.
- 11:14Are there things that can just come a bit later?
- 11:16Does it all have to be there hand on heart for the 1st of November or is
- 11:21that just going to cause you trouble?
- 11:23Big retailers do this all the time.
- 11:26I cannot tell you how much of my job used to be all about trying to
- 11:30work out exactly what's going on with the deliveries, making sure I
- 11:33pushed it back, making sure I eked out another day or two days or a week
- 11:38from payment terms. We were constantly juggling things, moving it around
- 11:42because we were just trying to reduce the amount of time between
- 11:46us having to pay for something and it being bought by the customer.
- 11:49Because the more you can really reduce that gap, then the better it will be.
- 11:55If you really trust your suppliers and if you have some items which
- 11:59are super popular at Christmas, you could consider doing a pre-order.
- 12:03I would only suggest this if it's a supplier that you really, really trust,
- 12:06because nothing is more frustrating than trying to unpick a pre-order where you
- 12:12haven't been able to fulfil the orders for everybody or they're all running late.
- 12:15So this can be a bit of a stress thing, but again, if you've got like
- 12:18a certain number of products that you bring in that you know they sell
- 12:21out immediately, why not offer it on pre-order to some of your customers?
- 12:24'cause again, that really helps with this idea of when you are getting paid
- 12:28versus when you have to pay the supplier.
- 12:33So the fourth thing is don't panic.
- 12:36The answer isn't about just stopping all expenditure.
- 12:40It's often about trying to buy smarter.
- 12:43It's about trying to manage that gap between paying for stock and selling
- 12:48it and doing whatever you can to try and move that in your favour.
- 12:52So the more you do this, the easier Christmas becomes.
- 12:56But for sure, make sure go through everything and just see what could you
- 12:59sell over the next few weeks to just really help with your bank balance.
- 13:04So this week, make sure you're reviewing your old stock.
- 13:06Make sure you build a Christmas buying budget.
- 13:09Speak to suppliers if you need more flexibility, and go to
- 13:15resilientretailclub.com/cashflow if you want to get my free cash flow planner

- 13:28what deserves your buying budget.
