- 0:29Hey everyone, my name is Coach Jacob Witchels.
- 0:32I'm the girls head track coach at Daniel High School in Central
- 0:35SC Today I want to talk about culture, building and building
- 0:40cohesion behind it between the different groups, event groups
- 0:43on the track team in order to create that, you know, united
- 0:49culture, but also be more of a team and less of separate
- 0:52groups. And so I guess in order to tell
- 0:54the story, I'd have to back up with just a bit and talk about,
- 0:58you know, my first year taking over, it really did feel like we
- 1:03had five or six teams, separate groups, right distance throws,
- 1:08jumps, sprints, hurdles, whatever you whatever may have
- 1:12you right? They they almost practice
- 1:14separate. They have their own mannerisms.
- 1:16They have their own areas in competition where they end up at
- 1:19the meats. I can vividly remember us being
- 1:22at meats and you know, you're you're at your team camp and
- 1:25there's people running around the track wearing your colors
- 1:26and they talking about, Hey, coach witch, who's that?
- 1:29Right. Hey, who's that?
- 1:31They just did pretty good. Who's that?
- 1:32Who's that? I'm sitting there thinking, man,
- 1:34this is not a team. Like we don't, we don't even
- 1:37know each other, right? And so there was a lot of
- 1:40talent, right? But there was no shared identity
- 1:44between us, all, right? And it matters like it really
- 1:47does. And so I think that obviously
- 1:50performance is not just physical, right there.
- 1:52There's a whole mental aspect of performance and this team
- 1:58concept, right? This idea of having something
- 2:01you're competing for that's bigger than yourself, like that
- 2:04can be a challenge in track and field, a sport that is viewed by
- 2:07many as individual, right? I mean, obviously as coaches, we
- 2:09know it's not an individual sport.
- 2:11All those points get added up together.
- 2:13And in that sense, it's, it is a team.
- 2:16But I, I do think there's an uphill battle to building that.
- 2:19And so that's why I wanted to come talk about some of the
- 2:21things that we've done in the last couple years and the result
- 2:25of those things in terms of our success.
- 2:30You know, I think that it matters because performance is
- 2:33obviously not just physical like we just mentioned, but but
- 2:37additionally it, it felt like there was we had disconnection
- 2:41right at the meets. It's hard to unify your energy
- 2:44toward a collective goal when we're not all competing as one,
- 2:47right? So I think one of our biggest
- 2:49turning points was we created a leadership council.
- 2:56Well, I'll back up just a bit. We had we had some groups that
- 3:01would practice at different days, different times, different
- 3:04locations at times. And I thought not necessarily
- 3:07that that was a huge issue. It took us a couple years to
- 3:10figure out a solution to it. But I started to ask myself the
- 3:13question of why don't people know each other?
- 3:15And also, you know, the harder question of why do some events
- 3:20not necessarily have the same respect for others, right.
- 3:24You know, we've all been there. You see that the flowers are
- 3:26sitting there, you know, wondering why, you know, the
- 3:30pole vaulters are are not in the weight room or whatever may have
- 3:33you the distance is running, wondering why the sprints are
- 3:36only running 80 meters at a time.
- 3:38The, you know, the sprinters are looking at everybody else
- 3:40thinking like man, y'all don't know how to use blocks or
- 3:43whatever. And so there was almost this
- 3:45disdain, almost a rivalry, yeah, almost a rivalry, rivalry
- 3:49between the different groups. And so it bred just a little bit
- 3:54of toxicity. And so something that we did was
- 3:56we decided to say, OK, well, why are they not practicing here?
- 3:59Why can we not all be on the same facility at the same time?
- 4:03And what we realized is it was just too crowded, right?
- 4:06The distance would they'd much rather go to the park down the
- 4:08road, which was what they do during cross country.
- 4:11And there goes, you know, 1/4 of your team.
- 4:14And So what we did was we got much more specific on lane
- 4:18assignments during practice and additionally created different
- 4:21groups between a devo or an AB, whatever you want to call it,
- 4:25doing different workouts, different days.
- 4:27So that we managed the amount of people on the track and
- 4:30incentivized these groups not just to be forced to be here,
- 4:35but to want to be here and all kind of buy into that idea of
- 4:38pressing together. That was the first step.
- 4:40Next comes the leadership council.
- 4:43This, I can't, I, I can't speak highly enough of what this group
- 4:47has done for our program in general, but this group is, it
- 4:52is player LED, it is player chosen, right?
- 4:56So you have two representatives from each the throws, the jumps,
- 5:01the sprints and the distance. And I believe this year we added
- 5:05two senior reps and a middle school Rep just to make sure we
- 5:07have representation on both ends on top of that.
- 5:11And so this group, they get better done by their peers.
- 5:14There's about two week window right after tryouts, during the
- 5:19evaluation period right after that where they're able to vote,
- 5:23make their choices, make their selections of their nominations,
- 5:26and this group then all gets in the same room together.
- 5:29We meet about once every two weeks and we talk about things
- 5:34like creating goals, like what it takes to achieve them.
- 5:37Where are we headed, right? What is the culture and climate
- 5:40of our team right now? What do we want to become?
- 5:43What are our core values, right? And it's it.
- 5:47And it's also a top between the leadership of the team and the
- 5:51leadership of the program. Additionally, it's a tie between
- 5:54the different groups. So you get them in the same
- 5:57room, you treat them as equal. And before you know it, we're
- 6:00starting to build this unique camaraderie and team aspect.
- 6:05So when we start talking about, hey, we want to win the county,
- 6:07we want to win the region, we want to win the state.
- 6:10It's not just one group. It's not just something that
- 6:13someone says. It's, it's the same message
- 6:15being relayed to the different groups.
- 6:18And that's important. So I'll just go in a little bit
- 6:21deeper on some of the things that we've accomplished through
- 6:25this time, right? So this is year 4 of leadership
- 6:28council first year, just working through all the different, you
- 6:34know, challenges of, of starting something like this, as well as,
- 6:38you know, a new, new coaches and, and program and all those
- 6:43things, right. So we, that year we finished
- 6:46third in the region, 6th place at state meet.
- 6:50And you know, obviously we just wanted to build upon that,
- 6:54right? The next year we got second
- 6:57place at region, 5th place at state meet and doubled our
- 7:00points to the state meet from about 25 to 50, right?
- 7:04Great progress. Talk about leadership council.
- 7:07Now we've got people who've been on that council for multiple
- 7:10years in a row. They've seen what it takes.
- 7:12Now they're able to mentor the young ones across different
- 7:15event groups. Now at this point, year 3 of it,
- 7:18we're not necessarily in a position where we're at these
- 7:21meets and people don't know each other anymore.
- 7:23Now we're in a position where we're at these meets and you
- 7:25have not just support from different groups, but
- 7:28accountability for everything that's going on within our
- 7:32program as far as taking steps to achieve our Team United
- 7:36goals. And then the third year of the
- 7:40Leadership Council, that was last season, we finished region
- 7:44champions and state runner up, doubled our points again from
- 7:48about 50 to about to up to 90, right, just under double big
- 7:54jump. Great progress.
- 7:56And we're seeing it continue. Right now.
- 7:58We've got people who I would call them founding members of
- 8:01the Leadership Council who are seniors and this is kind of
- 8:04their last breath. They're, they're one of the
- 8:07things they're most proud of at this point in their career is
- 8:10not necessarily all the accomplishments we just talked
- 8:12about some of the individual titles that they've had.
- 8:14It's not really that it's the fact that they can really feel
- 8:17not just through the leadership council, but through the
- 8:20cohesion of the team and the development we've had towards
- 8:23building a united culture that that's their impact, right?
- 8:26Their impact is that they are changing the program for many,
- 8:29many years after they're gone. And it couldn't be more true in
- 8:33what we've noticed in between the correlation between all
- 8:37practicing together, creating with team unity, having a
- 8:40leadership council break different barriers between
- 8:43different groups and the result that's had not just for the
- 8:47years, the current year, right, but for the future year.
- 8:51And down the road, you watch some of these athletes grow and
- 8:54develop emotionally, right, and socially.
- 8:57And we just talked about how that that's just as important
- 9:01when you talk about competition and performance as the physical
- 9:04side. And so that is in a nutshell,
- 9:09the, the journey that we've been on.
- 9:10And, and I will say like we're still working on it.
- 9:13It's, it's, we're still trying to get it right.
- 9:15This is we're chasing continuous improvement and we always want
- 9:18to be better with it. But I do think that we've made
- 9:21great strides in creating a unified team culture in a sport
- 9:27that is not necessarily natural for it to happen.
- 9:31And so that's just one way, one path, one thing you could do,
- 9:34think about doing to put yourself towards that.
- 9:38You know, I think that my takeaways and just closing
- 9:41thoughts would be culture doesn't happen by accident.
- 9:44It's intentional, it's built and it happens every day.
- 9:48It's not something where you can say, OK, now we have a
- 9:50leadership council, we're all one team.
- 9:52And then you just soon bye. Ah, and leave it there.
- 9:54It's something that you it's continuous, right?
- 9:57And, and, and that's the mindset you have to come into it with
- 10:01leadership from the team from within is, is key, right, to
- 10:05success and being at your best and having those peak
- 10:07performances, but also to buy into some of these team goals.
- 10:12And then unity helps performance, but it also helps
- 10:16people belong, right? To have this team unity makes
- 10:19people want to be here and it gives them another reason rather
- 10:22than just skip mine, right? Or to I want to be the
- 10:25individual state champion, right?
- 10:27And so this unity, it, it gives them a sense of belonging.
- 10:30And you talk about high school athletics or just
- 10:33interscholastic athletics in general.
- 10:35That's, that's one of the main goals, right?
- 10:37Is lift them up as individuals for life after track.
- 10:40So, you know, I will say in closing, at this point, when we
- 10:45show up to meet, we don't, we don't come as event groups.
- 10:48We come as a team. And that's something that I'm
- 10:50extremely proud of. I know the girls are extremely
- 10:52proud of. It's it's resulted in great
- 10:54success for us both on the track and off the track.
- 10:57And you know, I'm I'm more than happy to talk to anybody out
- 11:00there who's looking to do something similar, whether that
- 11:03be a leadership council or just the idea of how can you build a
- 11:06culture in a sport with so many different event groups that are
- 11:09naturally separated. So appreciate y'all listening to

- 11:34know, create this culture and the sense of unity is provide
- 11:37shared experiences for all the groups.
- 11:40And so whether that be like group ABS at the end, we did a
- 11:44team movie night, we've done different things like that, but
- 11:48also we've added a strength incorporation to our training
- 11:52plans every single week. Now that obviously the distance
- 11:55is not doing the same workout as the sprinters or the jumpers or
- 11:59the throwers, but all having that collective sense of we do
- 12:02this and we do it together has gone a long way as well.
- 12:05So it's also been the shared, unified experiences as well.
