- 0:00SPEAKER_00: You are in control of many of the factors that go into how to develop a winning team at work.
- 0:07SPEAKER_00: You don't need amazing people or big budgets or to work in a desirable company to develop a winning team.
- 0:14SPEAKER_00: You do need to put the work and time in as a leader or manager to improve skills and capabilities to create a winning team at work.
- 0:23SPEAKER_00: The very good news is that implementing the four strategies we are discussing will help you achieve multiple goals and thus makes them a brilliant use of your time as a manager or leader.
- 0:34SPEAKER_00: Always look to leverage your time as much as possible through the team you lead.
- 0:38SPEAKER_00: That is, use your time to improve the output and lives of as many team members as possible.
- 0:44SPEAKER_00: Leadership success depends on growing others.
- 0:48SPEAKER_00: A great and very true quote from General Electric's famous former CEO Jack Welsh: Before you are a leader, success is all about growing yourself.
- 0:59SPEAKER_00: When you become a leader, success is all about growing others.
- 1:03SPEAKER_00: Leadership and management is a paradox.
- 1:06SPEAKER_00: You lead others by setting direction, by setting the expectations and rules of the group, by making the tough decisions, etc.
- 1:14SPEAKER_00: And to be successful as a leader, you also serve the team by helping them, developing and growing them as people and employees, by helping them solve their problems and by making their lives easier.
- 1:26SPEAKER_00: Successfully leading and managing others is getting the right balance between many opposing demands and needs placed on the role, and this balance is tough to achieve.
- 1:37SPEAKER_00: The four strategies for how to develop a winning team at work that successful managers employ are firstly, development planning is a careful balancing act.
- 1:47SPEAKER_00: Second, teach fishing rather than give away fish.
- 1:51SPEAKER_00: Third, remove basic repetitive low-value tasks.
- 1:55SPEAKER_00: And fourth, create a team culture where peers develop each other.
- 1:59SPEAKER_00: The number one desire or need for nearly all employees in the first half of their career are opportunities to grow and develop their skills and experience.
- 2:09SPEAKER_00: Look at any survey, and professional development and growth will feature at the top or in the top three.
- 2:16SPEAKER_00: Focus on developing your team members and your team overall as a manager.
- 2:20SPEAKER_00: While not the only important area, it is super critical to develop a winning team at work.
- 2:27SPEAKER_00: The first strategy for how to develop a winning team is knowing development planning is a careful balancing act.
- 2:34SPEAKER_00: When planning how to develop team members and teams, you have three key elements to consider.
- 2:40SPEAKER_00: Firstly, the development the individual wants to move them closer to their next role.
- 2:45SPEAKER_00: Secondly, how to develop team members to enable the team to hit business goals quicker and more consistently.
- 2:52SPEAKER_00: And third, what skills the company needs to develop in staff to achieve overall business goals and strategy into the future.
- 3:00SPEAKER_00: Always start providing development where you can align all of these factors, then when you can align the first and one of the other two.
- 3:09SPEAKER_00: If you can only achieve one of these factors, either your team member or the business will be unhappy.
- 3:16SPEAKER_00: Planning out developments, opportunities, and communicating these with team members means they are much more likely to happen.
- 3:23SPEAKER_00: Only communicate what you are very confident you can and will deliver.
- 3:28SPEAKER_00: Planning and delivering staff development.
- 3:31SPEAKER_00: Firstly, is a massive part of motivating staff to work harder because it helps you provide a fairer exchange to staff in return for delivering the results that you need.
- 3:41SPEAKER_00: Secondly, development helps retain staff, thus increasing teamwork and reducing team recruitment costs and disruption.
- 3:48SPEAKER_00: And third, you build the skills in the team to make the team even more successful in the future, which helps the business and you personally.
- 3:56SPEAKER_00: Create a development plan for each team member and commit to delivering the development outlined in that plan.

- 4:27SPEAKER_00: The second strategy for how to develop a winning team is to teach fishing rather than give away fish.
- 4:34SPEAKER_00: Improving the skills of team members helps them broaden the tasks, activities and projects that they can undertake.
- 4:40SPEAKER_00: This also helps you by, firstly, reducing some of the work you personally have to do, which gives you more time to tackle new and interesting challenges, helping you develop your skills.
- 4:51SPEAKER_00: Secondly, it makes the team more resilient and flexible, which makes your job easier and less stressful.
- 4:57SPEAKER_00: And third, it helps teams achieve results more consistently.
- 5:02SPEAKER_00: Your team success reduces the pressure on you and gives you a ton of additional benefits as well.
- 5:08SPEAKER_00: These benefits alone are worth the investment in developing the capability of your team.
- 5:13SPEAKER_00: There will be a list of specific skills that will be relevant to your team and business, so work on developing these in your team.
- 5:21SPEAKER_00: Very valuable skills to build in any team include your problem solving skills, decision-making skills, planning skills, people management skills, teamwork skills, communication skills.
- 5:32SPEAKER_00: You are likely to have better skills than your team members in each of these areas because you have got the management position.
- 5:39SPEAKER_00: Spend your time coaching your team members to improve these skills.
- 5:43SPEAKER_00: Give them challenges and problems which require them to use these skills and be on hand to provide support and help if they need it.
- 5:51SPEAKER_00: In short, help your team members develop the skills they need to overcome challenges rather than do these activities for them, i.e., teach them how to fish rather than give them fish.
- 6:02SPEAKER_00: You and they will be a lot better off in the longer term because of it.
- 6:07SPEAKER_00: The third strategy for how to develop a winning team is to remove basic repetitive low-value tasks.
- 6:14SPEAKER_00: Look at all the tasks and responsibility your team has.
- 6:18SPEAKER_00: Identify the lower value tasks and activities they do across the team.
- 6:23SPEAKER_00: Focus on all the small tasks as much as the bigger ones.
- 6:27SPEAKER_00: Remove a lot of small tasks, and you can create quite a lot of extra time across the team.
- 6:32SPEAKER_00: A great way to find all these tasks is to ask your team members to tell you about what they do and listen to what they tell you.
- 6:40SPEAKER_00: Get them to show you what they do step by step and look for opportunities to reduce time spent.
- 6:46SPEAKER_00: You are looking for one of these four main opportunities.
- 6:49SPEAKER_00: Firstly, to help the staff member use systems, softwares or tools quicker or better.
- 6:56SPEAKER_00: Secondly, remove one or more steps from a process they undertake.
- 7:01SPEAKER_00: Third, replace manual work with software that will do it quicker, cheaper and more accurately.
- 7:06SPEAKER_00: And fourth, stop doing the task altogether.
- 7:10SPEAKER_00: Implement any of these and you are likely to save that staff member time, which they can then spend on higher value tasks.
- 7:18SPEAKER_00: Keep finding opportunities to save your team members time, and you create a lot of additional time across the team.
- 7:25SPEAKER_00: Typically, it is more valuable to remove high volume, repetitive tasks that don't require problem solving during that task or high skill levels.
- 7:34SPEAKER_00: Remove as many low-value tasks as you can and replace them with higher value tasks.
- 7:39SPEAKER_00: This increases the overall team output or the value of that output and leaves you with happier, more motivated team members who are developing their skills and experience.
- 7:49SPEAKER_00: The fourth strategy for how to develop a winning team is create a team culture where peers develop each other.
- 7:57SPEAKER_00: Focus on creating a positive supportive team culture with high levels of teamwork.
- 8:02SPEAKER_00: Here are five actions you can take which help build a positive team environment.
- 8:07SPEAKER_00: Firstly, spend time with your team members asking questions about what they do, listening to their problems and taking actions to resolve those problems.
- 8:15SPEAKER_00: Understanding is the first step to being able to help effectively and provide development.
- 8:20SPEAKER_00: Set an example to your team members.
- 8:23SPEAKER_00: Second, encourage communication across the team.
- 8:26SPEAKER_00: Get team members talking to each other and sharing their challenges, issues, ideas and solutions.
- 8:32SPEAKER_00: Third, create opportunities for team members to work together to solve problems and deliver joint output.
- 8:39SPEAKER_00: And then fourth, set the expectation that helping team members when they ask for help is required.
- 8:45SPEAKER_00: Reinforce this by personally demonstrating how to help team members every day and setting the expectation to ask for help and give help quickly.
- 8:54SPEAKER_00: And fifth, be open and transparent and ask your team members to do likewise with you and each other.
- 9:00SPEAKER_00: When you encourage increased communication, collaboration and teamwork, team members will naturally start helping each other, lead by example and create opportunities for team members to work together.
- 9:12SPEAKER_00: When team members help each other resolve the small problems autonomously, you have more time to focus on the larger, more difficult problems and issues.
- 9:19SPEAKER_00: Spending more time on these increases your chances of finding and implementing solutions which give you and the team even more time.
- 9:28SPEAKER_00: Create a virtuous circle of behaviour and support within your team as quickly as you can.
- 9:35SPEAKER_00: In summary, putting these four strategies into action for how to develop a winning team at work is a great way of developing team capability alongside making your team more effective, which in turn helps you hit your personal and team goals.
- 9:50SPEAKER_00: Remember, leadership success depends on growing others.
