Transcript
- 0:00SPEAKER_01: Most early childhood operators experience Q4 as something just to get through: holiday programming, December chaos, end-of-the-gue, and the simultaneously pressure to wrap up this year while building momentum for the next one.
- 0:15SPEAKER_01: Getting through Q4 is a valid accomplishment.
- 0:19SPEAKER_01: But the CEOs who start the following January with financial strength, operational clarity, and a genuine momentum for the year ahead, well, they didn't just get through Q4, they used it.
- 0:30SPEAKER_01: And the difference between surviving and thriving in an early childhood business is almost always a Q4 decision made in September.
- 0:38SPEAKER_01: So this episode, it is that decision and your Q4 profit strategy.

- 1:19SPEAKER_01: I'm Kelly Peak, and I'm your host, and I just love to help you find more of that time, freedom, lifestyle that you so deserve.
- 1:27SPEAKER_01: There is a specific kind of exhaustion that shows up for early childhood operators and leaders in September.
- 1:34SPEAKER_01: And it's not the regular tired that comes from a hard week, it's the accumulation of tired, the weight of a full school year that's just beginning again, layered on top of a summer that may or may not have felt restorative, sitting right at the beginning of what everyone around you is calling the most wonderful time of the year.
- 1:56SPEAKER_01: But you know it requires every operational system you have to function well for the next four straight months.
- 2:04SPEAKER_01: So if you've ever arrived at September feeling like the goal for Q4 is simply to survive it, I want to name that feeling right now.
- 2:11SPEAKER_01: And then I want to offer you something different.
- 2:14SPEAKER_01: There is a difference between an early childhood operator who survives Q4 and a CEO who leads and one who uses Q4.
- 2:25SPEAKER_01: And the difference, it's really not about working harder.
- 2:27SPEAKER_01: It's just about making a decision, deciding in September what Q4 is actually for.
- 2:34SPEAKER_01: And the CEOs who use Q4, they don't have easier programs or bigger teams.
- 2:40SPEAKER_01: They have a CEO mindset and they have a Q4 vision, a specific picture for what they want things to look like in January that's gonna shape every major decision they make between now and December.
- 2:54SPEAKER_01: So they're not reacting to Q4 as it unfolds.
- 2:57SPEAKER_01: They are executing a plan that they built when there was still time to think.
- 3:01SPEAKER_01: So today, my friend, I'm going to give you that plan.
- 3:04SPEAKER_01: We have three strategies we're gonna talk about.
- 3:06SPEAKER_01: Number one, the mindset difference between surviving Q4 and building through it.
- 3:12SPEAKER_01: Number two, the three revenue levers that make Q4 genuinely profitable rather than just busy.
- 3:19SPEAKER_01: And finally, number three, the bridge from Q4 to your best year ever.
- 3:24SPEAKER_01: Q4 is not just the end of your year.
- 3:27SPEAKER_01: It is the foundation for your next year.
- 3:30SPEAKER_01: And the CEOs who arrive in January with financial strength, operational momentum, and a genuine excitement about what comes next, they didn't wish for that.
- 3:40SPEAKER_01: They built it in Q4 with a specific plan they made in September when there was still time to matter.
- 3:47SPEAKER_01: Now, don't forget our free resource for today it is the Revenue Diversification Planner.
- 3:52SPEAKER_01: You're gonna find it at KellyPeak.com where you will find information about this week's episode, episode 198.
- 3:58SPEAKER_01: And that strategy we're gonna use and work through because it's the framework we're gonna be building through together.
- 4:04SPEAKER_01: Now, before we start, one more thing, one more thing.
- 4:07SPEAKER_01: Episode 200 of the Early Childhood Business Made Easy podcast is almost here.
- 4:12SPEAKER_01: And to celebrate this milestone, I'm releasing a complete pre-recorded coaching week as a free guest for every podcast subscriber.

- 4:25SPEAKER_01: So I want to make sure you are here and ready for it.
- 4:28SPEAKER_01: All right, my friend, let's go build out your Q4.
- 4:32SPEAKER_01: Now, how you approach the next four months, well, that's important.
- 4:36SPEAKER_01: Q4, again, like I said, it's not just the end of this year, it is the beginning of your next year.
- 4:41SPEAKER_01: And the way you operate your business in October, November, and December, well, that creates the foundation, financial, operational, and relational, that January either builds on or has to climb out of.
- 4:54SPEAKER_01: And the operator and the leader who finishes Q4 with a cash reserve, documented systems, and a reenrollment strategy already in motion, well, that CEO arrives in January with options.
- 5:07SPEAKER_01: A director, a manager who finishes Q4 depleted and financially uncertain, will they arrive in January with pressure?
- 5:16SPEAKER_01: Both of those outcomes are built in Q4.
- 5:19SPEAKER_01: And the difference is whether you are intentional about which one you're building.
- 5:23SPEAKER_01: The confident early childhood operator, the CEO, well, they don't experience Q4 as something that happens to her.
- 5:30SPEAKER_01: She leads Q4 with a specific vision of what she wants January to look like.
- 5:35SPEAKER_01: And then she works backwards from that vision to build the Q4 that's going to create it.
- 5:39SPEAKER_01: Now, the research on goal setting and business performance consistently shows that businesses with a written quarterly strategic plan, will they outperform those without one?
- 5:49SPEAKER_01: Not because the plan is perfect, but because the act of planning creates both commitment and measurement.
- 5:55SPEAKER_01: And a study from Harvard Business School found that people with written goals, well, they're significantly more likely to achieve them than those who hold the same goals in their heads without documentation.
- 6:06SPEAKER_01: In small businesses specifically, a Gallup study found that owners who operated with quarterly financial and strategic goals, well, they reported higher profitability, lower stress, and greater personal satisfaction than those who operated reactively.
- 6:22SPEAKER_01: Now, for early childhood businesses, this pattern is particularly pronounced in Q4, where the convergence of that holiday programming, reenrollment planning, year-end financial decision, all of that together is creating either a strategic opportunity or an operational crisis.
- 6:39SPEAKER_01: And that depends entirely on how much planning has happened in September.
- 6:43SPEAKER_01: So those CEOs who build Q4 intentionally, they don't have more time.
- 6:48SPEAKER_01: They just make different choices about how to use that time in September.
- 6:52SPEAKER_01: Now there's a play cafe director I work with in Pacific Northwest.
- 6:55SPEAKER_01: And she had spent four consecutive Q4s in what she described as holiday survival mode.
- 7:02SPEAKER_01: Her business did its best revenue of the year in November and December.
- 7:05SPEAKER_01: And she spent both months so deep in operations that she could not actually experience the success financially or even personally.
- 7:13SPEAKER_01: And by January, you bet, you guessed it, she was exhausted.
- 7:17SPEAKER_01: Her cash reserve had not grown meaningfully.
- 7:20SPEAKER_01: And the enthusiasm she felt in September, well, it was gone by then.
- 7:24SPEAKER_01: So the year she built her Q4 vision plan in September, three things changed.
- 7:29SPEAKER_01: She launched a holiday enrichment series in October that she'd been thinking about for a couple of years, but never had time to plan it.
- 7:36SPEAKER_01: She designated 15% of every November and December revenue payment to a separate savings account before touching it for operations, her first time ever cash reserve strategy.
- 7:47SPEAKER_01: And she started her January reenrollment conversions in November with every current family, creating a wait list before the new year even started.
- 7:56SPEAKER_01: So her January that following year was the first one in five years did not begin with financial anxiety.
- 8:03SPEAKER_01: She described it as feeling like she had given herself a gift that took three months to arrive.
- 8:08SPEAKER_01: Everything in it was built in Q4 with a plan that she had made in September.
- 8:13SPEAKER_01: That is exactly what I want for you, my friend.
- 8:16SPEAKER_01: So let's dive into our three strategies.
- 8:18SPEAKER_01: We're going to start with strategy number one: survive or build, choosing which Q4 you want.
- 8:25SPEAKER_01: So let me describe two Q4 experiences because the contrast, well, it really isn't a lesson.
- 8:30SPEAKER_01: The first Q4 experience is the one most early childhood operators, well, they've lived it at least once.
- 8:36SPEAKER_01: You start October with the best intentions and a mental list of things you want to accomplish before the year ends.
- 8:42SPEAKER_01: And within two weeks, the operational demands of holiday programming, October events, the daily reality of running a full enrollment program, well, all that has absorbed every available hour.
- 8:53SPEAKER_01: That to-do list, it's gotten pushed.
- 8:55SPEAKER_01: November arrives with the same list and even less margin.
- 8:59SPEAKER_01: December, well, that's a sprint.
- 9:01SPEAKER_01: January starts from exactly the same position you were in at the beginning of the previous year, just with a different date.
- 9:08SPEAKER_01: Now, the second Q4 experience, well, that looks a little different from the outside, but it's built from a fundamentally different internal starting point.
- 9:16SPEAKER_01: So the operator and CEO who builds through Q4 starting in September with one specific question.
- 9:24SPEAKER_01: What do I want January to look like?
- 9:26SPEAKER_01: Well, she wrote that answer down.
- 9:28SPEAKER_01: Then she built a Q4 that works towards that specific January picture, not generally, but with specific milestones for October, November, and December that connect to the destination that she's identified.
- 9:40SPEAKER_01: Now, the difference between these two experiences, it's not personality, it's not talent, it's not time.
- 9:46SPEAKER_01: It's the written plan.
- 9:48SPEAKER_01: A CEO who has a specific documented Q4 vision, well, they make different decisions in October than one who's navigating from a general intention.
- 9:57SPEAKER_01: She evaluates opportunities and demands through the lens of whether they're going to move the needle toward the January that she's building.
- 10:06SPEAKER_01: She says yes to the things that do, and she says no to the things that do not.
- 10:10SPEAKER_01: And by December, she has not just gotten through the quarter, she's built something.
- 10:15SPEAKER_01: So the purposeful profits framework begins with a vision.
- 10:19SPEAKER_01: And that is true whether you are planning an entire year or a single quarter.
- 10:23SPEAKER_01: So your Q4 vision, it doesn't have to be elaborate.
- 10:26SPEAKER_01: It has to be an operational improvement that you want to complete before the new year.
- 10:31SPEAKER_01: What's one relationship investment with your team, maybe your families, or maybe your own professional development that you want to make this quarter?
- 10:39SPEAKER_01: Three specific outcomes written in September.
- 10:42SPEAKER_01: Will those become the architecture of a Q4 that's going to build something rather than simply just getting through it and surviving it?
- 10:49SPEAKER_01: So, two action steps I want you to take here.
- 10:51SPEAKER_01: Number one, write your Q4 vision statement this week.
- 10:54SPEAKER_01: Doesn't have to be long.
- 10:55SPEAKER_01: Maybe three sentences.
- 10:57SPEAKER_01: The financial position you want to be in on December 31st, the operational improvement you will complete by December, and the January you're building toward.
- 11:06SPEAKER_01: That document lives on your desk or maybe your phone, on your computer, somewhere where you can see it when October arrives, and all of those operational demands start pulling at your attention.
- 11:16SPEAKER_01: If you cannot write these three sentences about what Q4 is for, well, that's the most important work you've got to get done this week and figure that out.
- 11:25SPEAKER_01: Action step number two, set three Q4 milestone dates right now on your calendar, maybe October 15th, November 15th to December 15th, whatever works for you.
- 11:35SPEAKER_01: Each milestone is going to be a 30-minute appointment with yourself just to evaluate whether Q4 is on track.
- 11:40SPEAKER_01: Is it tracking toward this January that you want, the one that you wrote down in September?
- 11:45SPEAKER_01: And those three 30-minute check-ins across the quarter, they're a maintenance structure that's going to keep a September plan from becoming a September memory.
- 11:53SPEAKER_01: So put those on the calendar today.
- 11:55SPEAKER_01: Do it, my friend, before Q4 arrives and your calendar fills up.
- 11:59SPEAKER_01: You will thank yourself, I promise you.
- 12:01SPEAKER_01: That moves us on to strategy number two, the three revenue levers that make Q4 genuinely profitable.
- 12:08SPEAKER_01: Now, most early childhood programs have more Q4 revenue potential than they are currently capturing.
- 12:14SPEAKER_01: Not because the opportunity doesn't exist, but because the Q4 revenue requires planning in September to be ready for execution in October.
- 12:22SPEAKER_01: And most operators get to October still thinking about what they might do this quarter rather than actually executing a plan they already built.
- 12:31SPEAKER_01: So the revenue diversification planner, that free resource, is at KellyPeak.com, episode number 198.
- 12:38SPEAKER_01: This is a tool for this strategy.
- 12:40SPEAKER_01: It organizes your Q4 revenue potential into three levers.
- 12:44SPEAKER_01: And I want to walk you through how each one works and what you need to do in September to have it ready.
- 12:50SPEAKER_01: So the first lever, that's your core enrollment revenue optimization.
- 12:54SPEAKER_01: So this is the revenue you are already generating from your primary program, whether you're a preschool, a play cafe, an enrichment program.
- 13:02SPEAKER_01: The question is whether it's positioned to generate the maximum margin through December.
- 13:08SPEAKER_01: So I want you to review your full pricing, your tuition rates, your birthday parties, your enrichment program packaging, whatever that is, against your operating costs.
- 13:17SPEAKER_01: Do that right now.
- 13:18SPEAKER_01: So if you completed that September financial audit from last week's episode 197, you already know your current margin.
- 13:25SPEAKER_01: If your core enrollment revenue is generating a healthy margin through December, this lever only requires a little maintenance.
- 13:32SPEAKER_01: But if it's not, Q4 is your final window to make a pricing adjustment for any new enrollments, maybe extended care packages or any add-on services before the year ends.
- 13:42SPEAKER_01: The second lever is an enrichment or an add-on revenue.
- 13:47SPEAKER_01: This is the category that most operators have the most untapped potential in because enrichment programs leverage your existing space, your existing team, and most importantly, the existing relationships with their families to generate additional income without additional overhead.
- 14:02SPEAKER_01: So Q4 is one of the richest seasons for enrichment because families are invested.
- 14:07SPEAKER_01: They are investment mode for their kiddos development right through the holidays.
- 14:11SPEAKER_01: And a well-designed fall enrichment series launched in October, well, that can generate meaningful additional revenue before December while dispensing the relationship between your program and the families you serve.
- 14:22SPEAKER_01: So again, that revenue diversification planner, the free resource for this week, that's going to help you identify and price the enrichment opportunities that are most natural for your specific program.
- 14:33SPEAKER_01: Okay, the third lever, this is your holiday and special programming revenue.
- 14:37SPEAKER_01: So November and December, well, they naturally create specific revenue opportunities that are only available in Q4.
- 14:44SPEAKER_01: Holiday camps, special events, memory making, family programming, the kind of experiential programs that families are already emotionally primed to purchase for their kiddos during the holiday season.
- 14:56SPEAKER_01: So these programs require more lead time than operators typically give them.
- 15:00SPEAKER_01: Building out and marketing a Thanksgiving week break or a winter week break camp in November, well, that's nearly impossible if you start thinking about it in late October.
- 15:09SPEAKER_01: Build it in September with marketing that starts early October.
- 15:13SPEAKER_01: Well, then holiday programming can be one of the highest margin revenue sources of your year because the demand is high and the costs and to deliver it using your existing space, your existing team, your existing resources.
- 15:25SPEAKER_01: Well, that makes it relatively low.
- 15:26SPEAKER_01: So the diversification revenue planner walks you through the specific questions for each lever.
- 15:32SPEAKER_01: What can you offer?
- 15:33SPEAKER_01: Who can deliver it?
- 15:34SPEAKER_01: What does it cost to run?
- 15:36SPEAKER_01: What should the price be at?
- 15:38SPEAKER_01: All of that.
- 15:38SPEAKER_01: What do you need to know to generate a meaningful margin?
- 15:41SPEAKER_01: So complete that for your Q4 and you will have a documented revenue plan rather than a collection of good intentions, my friend.
- 15:49SPEAKER_01: Okay, your two action steps here.
- 15:50SPEAKER_01: Number one, download that revenue diversification planner.
- 15:53SPEAKER_01: Again, it's at KellyPeak.com, episode 198's free resource.
- 15:58SPEAKER_01: Complete all three levers for your Q4 specifically.
- 16:01SPEAKER_01: For each lever, identify one specific opportunity, what it would cost to deliver, what you would charge for it, and when would you launch it?
- 16:09SPEAKER_01: So the planner is designed to take about an hour to an hour and a half when you work through it seriously.
- 16:13SPEAKER_01: And that hour to hour and a half is gonna generate more Q4 revenue clarity than any amount of general intention about having a profitable quarter.
- 16:23SPEAKER_01: Action step number two, choose one enrichment or holiday program to launch in Q4 and write the program description this week.
- 16:30SPEAKER_01: So one paragraph.
- 16:32SPEAKER_01: What is it?
- 16:32SPEAKER_01: Who does it serve?
- 16:33SPEAKER_01: What's the experience they're gonna receive?
- 16:35SPEAKER_01: What does it cost?
- 16:36SPEAKER_01: When is it?
- 16:37SPEAKER_01: That paragraph is the foundation of your marketing.
- 16:40SPEAKER_01: Once you have it written, the program will becomes real.
- 16:43SPEAKER_01: So before it's written, it remains an idea that gets displaced by every operational demand that arrives in October.
- 16:49SPEAKER_01: So write it now in September.
- 16:52SPEAKER_01: All right, my friend, that moves us to our final strategy.
- 16:54SPEAKER_01: Number three, the bridge from Q4 to your best year ever.
- 16:59SPEAKER_01: Now, here's what most directors and managers miss about Q4.
- 17:04SPEAKER_01: The decisions you make in October, November, and December, well, they do not just affect December.
- 17:10SPEAKER_01: They determine what January is going to feel like, what February looks like financially, and how much energy you bring to the year-long journey that starts that first week in the new year.
- 17:21SPEAKER_01: So building the bridge from Q4 to your best year ever requires three specific investments made before December 31st.
- 17:30SPEAKER_01: Now, these are not revenue projects, they are foundation projects.
- 17:33SPEAKER_01: The kind of work that does not generate income in the month you do it, but it pays dividends in the months that follow.
- 17:40SPEAKER_01: So the first foundation investment is one documented system improvement.
- 17:45SPEAKER_01: Choose one operational system in your business that's been running on institutional knowledge rather than a documented process.
- 17:53SPEAKER_01: Something that exists in your head or in your most experienced team member's head, but would cause significant disruption if that person were gone or unavailable.
- 18:03SPEAKER_01: Do this before December 31st.
- 18:05SPEAKER_01: Write down that process, turn it into a simple SOP and make it accessible to your whole team.
- 18:10SPEAKER_01: One documented process per quarter, that's going to create a fundamentally more resilient organization over the course of a year than any other of those intentions to systematize things when things slow down.
- 18:23SPEAKER_01: Things, as we know, my friend, they never slow down.
- 18:26SPEAKER_01: So you have to build the system when things are operating.
- 18:30SPEAKER_01: The second foundational investment is a deliberate cash reserve strategy.
- 18:34SPEAKER_01: So whatever Q4 revenue you generate, designate a specific percentage, even if it's only one, five, or 10% to a separate savings account before you make any other allocation decision.
- 18:46SPEAKER_01: The psychological and practical impact of ending December with a cash reserve, even a small one, that is so important.
- 18:54SPEAKER_01: And it doesn't matter about the size of the reserve itself.
- 18:57SPEAKER_01: It just makes the mindset, makes you feel like you are more successful.
- 19:02SPEAKER_01: And that's going to change a lot of the financial decisions you make in Q1.
- 19:06SPEAKER_01: It's going to create the beginning of the financial buffer that is one of the most important structural differences between early childhood programs that feel fragile and those that feel sustainable and confident and successful.
- 19:18SPEAKER_01: So start that strategy in Q4, even if it's imperfect.
- 19:21SPEAKER_01: And the third foundation investment is January enrollment momentum.
- 19:26SPEAKER_01: Build it in November.
- 19:27SPEAKER_01: Now we talk a lot about getting your reenrollment out in January, but those of you who can get that started in November.
- 19:34SPEAKER_01: Your current families, they're most likely to re-enroll.
- 19:36SPEAKER_01: They're the ones who are going to refer new families and they're going to share their enthusiasm about your program in the weeks immediately following positive holiday programming experience, your back-to-school excitement.
- 19:47SPEAKER_01: So November is a moment to have a reenrollment conversation while that enthusiasm is high.
- 19:52SPEAKER_01: You can ask for referrals from your most satisfied families and you can build that January roster before December attention goes elsewhere.
- 20:00SPEAKER_01: So those who start these conversations earlier, well, you arrive in January with a wait list, and that's the goal.
- 20:06SPEAKER_01: But if you start them late in the year, that's with open spots, then the pressure of filling them becomes more of a stressor.
- 20:14SPEAKER_01: So your action steps here, number one, choose one system to document before December 31st.
- 20:20SPEAKER_01: Write that draft this month, not in December, when it's too busy, but this month, right now.
- 20:25SPEAKER_01: While Q4 is new, the intention is fresh, and identify the system, write the basic steps in a simple document, and then share that with your team member before the end of September.
- 20:35SPEAKER_01: Now the system doesn't have to be perfect, it just has to exist.
- 20:38SPEAKER_01: Perfection can happen next year.
- 20:40SPEAKER_01: Okay, action step number two, put a November reenrollment campaign kickoff on your calendar right now.
- 20:47SPEAKER_01: So even if you don't offer a re-enrollment strategy, offer a process and a time and an opportunity for referrals.
- 20:55SPEAKER_01: That is key.
- 20:57SPEAKER_01: So again, if you can do the reenrollment strategy, great.
- 21:00SPEAKER_01: Think about how you're going to communicate it, which families are going to hear from you, but do the re referral strategy for sure, no matter what.
- 21:07SPEAKER_01: So if you can only pick and choose, pick the referral.
- 21:10SPEAKER_01: And then when November 1 arrives with its full operational demands, have your reenrollment plan or your referral plan ready to go.
- 21:19SPEAKER_01: And then you can organize that and put that out into the into your customer out to your customers, especially around holiday programming.
- 21:27SPEAKER_01: There's so many wonderful events you can run where you can offer, bring a friend for free.
- 21:32SPEAKER_01: And it's a great way to really grow your referral program.
- 21:36SPEAKER_01: Okay, my friend, those were three big strategies.
- 21:39SPEAKER_01: Choosing which Q4 you want and how you can build the vision that makes the choice real, activating three revenue levers that make Q4 generally profitable, and making three foundation investments that's going to bridge Q4 to your best year ever.
- 21:54SPEAKER_01: This is your complete Q4 profit strategy framework.
- 21:57SPEAKER_01: So here's your action plan for this week.
- 21:59SPEAKER_01: Write your three-sentence Q4 vision statement, download that revenue diversification planner, kellypeak.com, complete all three levers, set those three Q4 milestone check-in dates on your calendar and choose your one system to document and write that first draft.
- 22:17SPEAKER_01: Then decide before November 1st, either a reenrollment kickoff or referral kickoff and add that to your calendar.
- 22:24SPEAKER_01: Now, if you want to go deeper on revenue diversification and strategic Q4 planning, the Shine membership at KellyPeak.com that includes monthly training on exactly this kind of strategic work and a community of early childhood operators who are doing it alongside you.

- 23:09SPEAKER_01: Okay, here's what I want to close with.
- 23:11SPEAKER_01: You did not start this business to survive Q4 of every year.
