SPEAKER_00: Never forget that being helpful and being constantly available are not the same thing.
• 0:06
SPEAKER_00: One creates trust, the other quietly creates dependency.
• 0:11
SPEAKER_00: Here's something else that I've noticed after working with service providers, consultants, and women business owners over the past 25 years.
• 0:21
SPEAKER_00: We rarely create owner dependency because we're trying to control everything.
• 0:28
SPEAKER_00: Nine times out of 10, we create it because we're trying to be helpful.
• 0:33
SPEAKER_00: Every one of those decisions comes from a good place, but over time, those good intentions create expectations.
• 0:42
SPEAKER_00: Welcome to the Mind Your Time podcast.
• 0:44
SPEAKER_00: I'm Shannon Baker, your coffee-loving host, business strategist, and systems expert.
• 0:48
SPEAKER_00: And I guide consultants towards systems that protect their time and elevate their expertise.
• 0:54
SPEAKER_00: If you're ready to run a business that supports your life and not the other way around, you're in the right place.
• 0:59
SPEAKER_00: Each episode shares grounded strategies rooted in my power and motion framework to help you lead your client experience with clarity and confidence.
• 1:07
SPEAKER_00: So grab a cup of coffee or your favorite beverage and let's dive in.
• 1:12
SPEAKER_00: One of the things I admire the most about women business owners is how deeply we care about the people we serve.
• 1:21
SPEAKER_00: We want our clients to have a great experience.
• 1:24
SPEAKER_00: So we focus on being responsive when someone has a question, and we want them to know that they can count on us and they can trust us.
• 1:32
SPEAKER_00: And I, for one, am a huge advocate for providing the best client experience that you can.
• 1:40
SPEAKER_00: So all of these things really are great qualities to have, and they're great habits to have.
• 1:46
SPEAKER_00: And I don't think that that should change as your business grows.
• 1:50
SPEAKER_00: However, we have to be mindful about making sure that providing great customer service or great client experience doesn't lead to our own detriment later.
• 2:03
SPEAKER_00: And what I mean by that is I've seen these very habits create a sense of open access that we never intended to create.
• 2:13
SPEAKER_00: They helped us build trust with our clients, but they also are the biggest culprits that test and mostly break our boundaries without us even noticing that it's happening.
• 2:25
SPEAKER_00: Now, if you listen to this month's coffee chat take, we talked about the idea that maintenance is a normal part of leadership.
• 2:32
SPEAKER_00: And what I mean by that is we expect that once we've built our systems and we've created better boundaries, we have more intentional routines, that when we get to that point, everything should just keep working.
• 2:44
SPEAKER_00: But we also need to recognize that that isn't the case because our business changes, we change.
• 2:52
SPEAKER_00: And as that happens, the way that we lead, whether we realize it or not, changes as well.
• 2:58
SPEAKER_00: But we need to be aware of the change that's going on.
• 3:03
SPEAKER_00: So today I want to talk about one area that often needs our attention long before we even realize it.
• 3:10
SPEAKER_00: It's the way people access our business and get access to us.
• 3:15
SPEAKER_00: And I don't think that anyone intentionally sets out to become available all the time, but over time we gradually become too available because, again, we're trying to be too helpful.
• 3:28
SPEAKER_00: We're trying to provide the greatest client experience ever.
• 3:33
SPEAKER_00: So one exception becomes the norm.
• 3:37
SPEAKER_00: And then one day we look up and we wonder why it feels like everyone and everything needs us before we can focus on the tasks that we had planned to work on.
• 3:46
SPEAKER_00: That's a very different problem in itself.
• 3:48
SPEAKER_00: I even remember reaching a point in my business when my clients were contacting me in way too many different ways every day of the week.
• 3:57
SPEAKER_00: Some would email me, others would send text messages, a few would just pick up the phone and call with that famous phrase, can we talk about something real quick?
• 4:08
SPEAKER_00: And the biggest issue was some of the clients weren't responding to emails at all, or they were replying to an email thread that was over a week old and the context was no longer valid.
• 4:22
SPEAKER_00: And that was especially the case if they had missed a deadline.
• 4:26
SPEAKER_00: So on the surface, when you think about this, none of these things individually can feel like a problem.
• 4:33
SPEAKER_00: But when you put them all together, it's a huge problem.
• 4:38
SPEAKER_00: And when I realized that, this is how I rationalized it.
• 4:42
SPEAKER_00: It only took a minute to answer most of the messages.
• 4:47
SPEAKER_00: Every response felt like I was providing the best customer service.
• 4:51
SPEAKER_00: And every exception that I made seemed like it was reasonable.
• 4:56
SPEAKER_00: But then one afternoon, I couldn't figure out where I was supposed to start first just to make sure that I hadn't missed something important.
• 5:05
SPEAKER_00: But unfortunately, I realized I did miss something.
• 5:10
SPEAKER_00: A few things, in fact, that had a negative impact on the relationship with my largest client at the time.
• 5:16
SPEAKER_00: And I did all that I could to fix it.
• 5:18
SPEAKER_00: And we kept working together for a little while longer.
• 5:22
SPEAKER_00: But that permanently changed our working relationship.
• 5:25
SPEAKER_00: And honestly, not too long after that, our relationship ended.
• 5:29
SPEAKER_00: That was the moment that everything started to change for me.
• 5:33
SPEAKER_00: Not because I lost a client, but because I realized I hadn't intentionally designed how people could access my business, my time, none of that.
• 5:44
SPEAKER_00: My communication system is simply evolved on its own.
• 5:48
SPEAKER_00: And my clients were dictating how to do business with me.
• 5:53
SPEAKER_00: And it turns out that what I thought was a communication problem was actually an expectation problem.
• 5:59
SPEAKER_00: And that's a very clear distinction that I think many of us as business owners miss.
• 6:05
SPEAKER_00: Most people think that communication is simply the conversations we have.
• 6:10
SPEAKER_00: So when you hear the word communication, most people think an email, a meeting, a virtual call, a phone call, a DM, or a text message.
• 6:21
SPEAKER_00: But communication is much more than that.
• 6:25
SPEAKER_00: I believe communication is also teaching people how to communicate or talk to you.
• 6:32
SPEAKER_00: It's teaching them where to reach you, when to reach you, what they can expect after they do that, and whether the systems you've created actually matter and work.
• 6:44
SPEAKER_00: That's why I've come to believe that communication is one of the most important pieces of the business infrastructure that we should have.
• 6:52
SPEAKER_00: The way people communicate with you and your business, it impacts your boundaries, the client experience, your workflows, and ultimately your capacity.
• 7:03
SPEAKER_00: It really shapes whether or not your day feels intentional or reactive, whether your clients are confident in you or confused, and whether your business depends on you being constantly involved.
• 7:18
SPEAKER_00: That's why it's one of the first things that we evaluate in a legacy emotion session.
• 7:23
SPEAKER_00: We don't start by talking about what's broken in your business.
• 7:26
SPEAKER_00: We start by getting the answer to the question: what has changed in your business and do your systems support that?
• 7:34
SPEAKER_00: Because the way people access your business often tells us more about what's changed than your calendar ever will.
• 7:43
SPEAKER_00: Here's something else that I've noticed after working with service providers, consultants, and women business owners over the past 25 years.
• 7:53
SPEAKER_00: We rarely create owner dependency because we're trying to control everything.
• 8:00
SPEAKER_00: Nine times out of 10, we create it because we're trying to be helpful.
• 8:05
SPEAKER_00: I mean, after all, part of the reasons we started our business is to be of service, right?
• 8:10
SPEAKER_00: So we're just monetizing our skills to help someone else with the problem that they have that we can solve no matter what the industry is.
• 8:19
SPEAKER_00: So we answer the text message that comes in at 7 p.m.
• 8:22
SPEAKER_00: on a Friday because it's easier than asking someone to send an email or to wait to respond on Monday.
• 8:29
SPEAKER_00: So we make one exception because a client says it's urgent, or we skip part of our onboarding process because we don't want to overwhelm the client.
• 8:38
SPEAKER_00: And I say that in air quotes.
• 8:40
SPEAKER_00: By the way, if that happens, that also means that your onboarding process was not built with them in mind in the first place, and that needs to be fixed.
• 8:48
SPEAKER_00: Or we may answer a question on the weekend while we're having lunch at a restaurant with our family because we happen to see the notification and it will only take a minute.
• 9:00
SPEAKER_00: Every one of those decisions comes from a good place, but over time, those good intentions create expectations.
• 9:08
SPEAKER_00: And that's something that I wish more business owners understood.
• 9:12
SPEAKER_00: So I want you to pay attention to what I'm saying next.
• 9:15
SPEAKER_00: Your clients don't expect unlimited access to you when you start working together.
• 9:21
SPEAKER_00: They learn what to expect from the experience you consistently create.
• 9:27
SPEAKER_00: So whether you realize it or not, you're always teaching people how to do business with you.
• 9:34
SPEAKER_00: And that's why I strongly believe that boundaries in the client experience begin much earlier than most people realize.
• 9:43
SPEAKER_00: I've talked to hundreds of business owners who think this starts when someone signs your contract and makes that first payment to work with you.
• 9:50
SPEAKER_00: But this process actually starts at the first point of contact.
• 9:55
SPEAKER_00: That first time that you talk to someone or that they reach out to you.
• 9:59
SPEAKER_00: First of all, if people don't know where to contact you, they're gonna choose whatever is most convenient for them.
• 10:07
SPEAKER_00: And all of us naturally hope that we're gonna get a response as soon as possible when we reach out to someone.
• 10:13
SPEAKER_00: Generally, we expect to hear something in 24 to 48 hours.
• 10:18
SPEAKER_00: But if they don't know what happens after they inquire, they're gonna continue checking in because uncertainty creates more questions.
• 10:26
SPEAKER_00: The absence of clear communication does not eliminate expectations.
• 10:31
SPEAKER_00: It simply creates room for people to create their own expectations because you haven't set them.
• 10:37
SPEAKER_00: That's why I like to say that clear communication establishes expectations and expectations shape behavior.
• 10:45
SPEAKER_00: There's a pattern I see over and over again that illustrates this perfectly.
• 10:50
SPEAKER_00: I call it the always open cafe.
• 10:53
SPEAKER_00: Imagine your favorite neighborhood coffee shop.
• 10:56
SPEAKER_00: The lights are on, the doors are unlocked, and someone is standing behind the counter ready to greet every person every time they walk through the door.
• 11:04
SPEAKER_00: They even greet you by name.
• 11:06
SPEAKER_00: Now imagine if that cafe never closed.
• 11:08
SPEAKER_00: And no, it is not a 7-Eleven.
• 11:10
SPEAKER_00: But no matter what time you arrive or what day of the week it is, the same person is there to greet you and serve you.
• 11:19
SPEAKER_00: Now, at first, that sounds like an incredible client experience, especially if you love coffee like I do.
• 11:27
SPEAKER_00: But when you stop and think about it, think about the people working there.
• 11:32
SPEAKER_00: It should make you wonder well, when do they rest?
• 11:35
SPEAKER_00: When do they spend time with their families?
• 11:37
SPEAKER_00: When do they step away long enough to think about improving the business instead of just running it?
• 11:43
SPEAKER_00: But that's exactly what happens in a lot of businesses.
• 11:47
SPEAKER_00: Not because someone made a decision to become available 24 hours a day, seven days a week, but it happens because one helpful decision quietly and quickly leads to another and another and another.
• 12:01
SPEAKER_00: And before long, the business begins operating like an Always Open Cafe.
• 12:06
SPEAKER_00: Clients text because you've answered their text before, no matter what.
• 12:12
SPEAKER_00: They expect quick replies because quick replies have become part of the experience that they've had with you.
• 12:20
SPEAKER_00: And the interesting thing about this is most clients aren't trying to disrespect your boundaries.
• 12:28
SPEAKER_00: They're just responding to the expectations that they've learned from you.
• 12:34
SPEAKER_00: So the best part about recognizing this is knowing that if expectations can be learned, they can also be intentionally reshaped.
• 12:43
SPEAKER_00: You see, when someone recognizes this pattern during a legacy emotion session with me, we don't immediately start talking about creating stronger boundaries or creating new systems.
• 12:54
SPEAKER_00: We spend time getting to understand how these expectations were created so that we can start changing the habits.
• 13:03
SPEAKER_00: Because once you understand the pattern, you can begin changing it with intention instead of reacting every time another interruption appears.
• 13:15
SPEAKER_00: That's one of the biggest mindset shifts that I hope you take away from today's conversation.
• 13:22
SPEAKER_00: Owner dependency usually is not created by bad leadership.
• 13:29
SPEAKER_00: It's often created by good intentions, repeated without intentional systems.
• 13:35
SPEAKER_00: That realization changes everything because it replaces the guilt that you feel when you avoid responding to a message outside of your business hours with awareness.
• 13:46
SPEAKER_00: It reminds us that we simply need our business to better support the leader that we've become.
• 13:53
SPEAKER_00: And this is exactly why I spend so much time talking about business systems, especially the communication system.
• 14:00
SPEAKER_00: Not because I think every business owner needs another template or another piece of software.
• 14:06
SPEAKER_00: I strongly believe that intentional systems protect your good intentions.
• 14:10
SPEAKER_00: In other words, they protect you from yourself when you let them.
• 14:14
SPEAKER_00: They create consistency for your clients and they give you breathing room in your schedule.
• 14:20
SPEAKER_00: They allow you to continue providing an exceptional client experience that doesn't require your constant involvement in every conversation and every decision.
• 14:34
SPEAKER_00: You know, one of the biggest misconceptions that I see is people think that communication systems are just email templates or can responses.
• 14:42
SPEAKER_00: And those things certainly are a big part of it, but that's not what I'm talking about today.
• 14:47
SPEAKER_00: A communication system answers questions most of the time before they're even asked because it lets clients know how to communicate with you, where to communicate with you.
• 14:58
SPEAKER_00: It establishes when they should expect a response.
• 15:02
SPEAKER_00: It explains what happens next.
• 15:04
SPEAKER_00: So they're not left wondering if you received their message or if something has fallen through the cracks.
• 15:10
SPEAKER_00: When your communication is intentional, people feel more confident because they know what to expect.
• 15:17
SPEAKER_00: And when people know what to expect, they don't feel the need to constantly check in with you for updates.
• 15:24
SPEAKER_00: They wait for your regularly scheduled check-in call.
• 15:29
SPEAKER_00: Think about how many interruptions begin with uncertainty.
• 15:33
SPEAKER_00: These are some of the most common things we will hear.
• 15:37
SPEAKER_00: I just wanted to make sure you got my email.
• 15:40
SPEAKER_00: Oh, well, I reached out because I wasn't sure what the next step was.
• 15:44
SPEAKER_00: And this is a big one.
• 15:46
SPEAKER_00: I know you said you give back to me, but I just wanted to follow up with you to make sure you don't forget.
• 15:53
SPEAKER_00: Most of the time, these things aren't coming from a difficult client either.
• 15:59
SPEAKER_00: They're coming from clients who simply don't have enough information yet.
• 16:04
SPEAKER_00: And that's especially the case if this is their first time outsourcing, or if they just started working with you.
• 16:11
SPEAKER_00: That's why I truly believe almost every interruption tells us something.
• 16:15
SPEAKER_00: It's usually a missing business system or unclear communication.
• 16:21
SPEAKER_00: Very often, though, it's both.
• 16:24
SPEAKER_00: That's why protecting your capacity starts long before you feel overwhelmed and frustrated.
• 16:29
SPEAKER_00: It starts with intentionally designing the experience you want people to have when they work with you.
• 16:35
SPEAKER_00: So, how do they inquire about working with you?
• 16:39
SPEAKER_00: Do you have a contact us form on your website?
• 16:42
SPEAKER_00: Do you offer free consultations or discovery calls with intake forms to help you pre-qualify them?
• 16:48
SPEAKER_00: What happens after they become a client?
• 16:51
SPEAKER_00: Do you conduct a kickoff call to review what happens next and what they should expect?
• 16:56
SPEAKER_00: Not to mention the call gives them space to ask you questions like, what happens if they need support?
• 17:04
SPEAKER_00: These things I'm talking about, they're not just operational questions.
• 17:08
SPEAKER_00: They're the kinds of questions that reduce owner dependency because they create clarity before confusion has a chance to grow.
• 17:18
SPEAKER_00: The beautiful thing about this approach is that it benefits everyone that's involved.
• 17:24
SPEAKER_00: Your clients have a better experience because they're not guessing what comes next, and they have more confidence in you because you've clearly set the expectations.
• 17:33
SPEAKER_00: And the biggest plus is you have more capacity because your business isn't relying on you to personally manage every interaction.
• 17:42
SPEAKER_00: That's what I mean when I say systems create capacity.
• 17:46
SPEAKER_00: Capacity isn't something that you find after you finally get caught up.
• 17:50
SPEAKER_00: Capacity is intentionally designed every time your business becomes a little less dependent on you.
• 17:57
SPEAKER_00: So as you go through the week, here's something I I'd love for you to notice.
• 18:03
SPEAKER_00: Don't pay attention to how busy you are.
• 18:05
SPEAKER_00: Pay attention to how people are accessing your time.
• 18:09
SPEAKER_00: Notice where your messages are coming from and what questions seem to keep coming up over and over again.
• 18:14
SPEAKER_00: I also want you to notice where you're making exceptions to your own process.
• 18:23
SPEAKER_00: Then I want you to ask yourself one simple question.
• 18:26
SPEAKER_00: Did I intentionally create this expectation or did it develop over time?
• 18:34
SPEAKER_00: And no matter what the answer to that question is, I don't want you to feel like you need to change everything immediately.
• 18:39
SPEAKER_00: I just want you to notice it because awareness is the first step in creating more breathing room and making changes.
• 18:48
SPEAKER_00: Now, before we wrap up, let's revisit what we've talked about today.
• 18:52
SPEAKER_00: We started by talking about something that I admire about women business owners.
• 18:57
SPEAKER_00: We genuinely care about the people that we serve, and we want to be helpful and responsive.
• 19:03
SPEAKER_00: We want them to have the best client experience.
• 19:06
SPEAKER_00: And those are great qualities I don't want you to lose.
• 19:11
SPEAKER_00: But good intentions deserve intentional support.
• 19:15
SPEAKER_00: So I need you to remember that clear communication is much more than conversations.
• 19:20
SPEAKER_00: It's one of the ways our business teaches people how to work with us.
• 19:24
SPEAKER_00: Every email, every exception, every response, every process, it shapes the expectations that people carry into the relationship and throughout.
• 19:36
SPEAKER_00: We also talked about the always open cafe and how owner dependency usually is not created by one big decision, but it develops gradually through small, well-intentioned choices that seem insignificant individually in the moment, but when you put them all together, they eventually become the experience that people expect, whether it's what you want or not.
• 20:02
SPEAKER_00: And then we talked about why protecting your capacity doesn't mean you have to be less helpful.
• 20:08
SPEAKER_00: It just means you need to be more intentional about how you communicate and the type of client experience you provide from the beginning.
• 20:15
SPEAKER_00: A strong communication system will take care of both.
• 20:19
SPEAKER_00: And that really is the mindset shift that I want you to make today.
• 20:23
SPEAKER_00: Never forget that being helpful and being constantly available are not the same thing.
• 20:29
SPEAKER_00: One creates trust, the other quietly creates dependency.
• 20:34
SPEAKER_00: And that's not what we want.
• 20:36
SPEAKER_00: Now, if today's conversation helped you recognize some of these patterns in your business, that's exactly why I created the legacy in motion session.
• 20:45
SPEAKER_00: It's not a session where we look for everything that's wrong with your business.
• 20:49
SPEAKER_00: It's a conversation where we step back from the day-to-day work to evaluate what has changed in your business and even notice how you've changed.
• 20:58
SPEAKER_00: Together, we'll look at how your clients experience your business, where owner dependency needs to shift, and which adjustments will create the most breathing room moving forward.
• 21:11
SPEAKER_00: Sometimes that leads to strengthening your communication system.
• 21:15
SPEAKER_00: Sometimes it's just refining a workflow, improving your client onboarding, or just documenting a process that's been living in your head for too long.
• 21:25
SPEAKER_00: The goal is not to redesign your business, it's to understand what your business needs now so that it can continue supporting your life instead of requiring constant access to you.
• 21:37
SPEAKER_00: Now, until next time, I want you to remember this.
• 21:41
SPEAKER_00: Whether we realize it or not, we're always teaching people how to do business with us.
• 21:47
SPEAKER_00: The question is whether we're teaching the experience we actually want people to have.
• 21:54
SPEAKER_00: Thank you for tuning in today.
• 21:56
SPEAKER_00: If this episode feels like a breath of fresh air, it's because you're already craving a business that supports your life, not one that steals your time.
• 22:04
SPEAKER_00: If you want help spotting what's quietly draining your time and energy, you can download the BacOffice Power checklist at theshannonbaker.com forward slash checklist.

SPEAKER_00: And if this conversation resonated with you, make sure you're following the podcast on your favorite platform so you don't miss what's next.
• 22:24
SPEAKER_00: We'll keep breaking this down together one intentional step at a time.
• 22:28
SPEAKER_00: So until next time, keep calm and streamline.
