- 0:00Hey everyone-welcome back to The Science of Leading.
- 0:02I'm Claire Monroe, and as always,
- 0:04I'm joined by the legendary-he probably hates when I say that-Edwin Carrington.
- 0:04Today,
- 0:11we're cracking open employee turnover: why people leave,
- 0:15why it actually matters, and what we can really do about it.
- 0:15Edwin,
- 0:20I feel like this gets blamed on "people just want more money," but... it's
- 0:24rarely that simple, right?
- 0:24It's almost never that simple.
- 0:27Compensation's a factor, sure-but it's rarely the root.
- 0:27More often,
- 0:32we see a pattern: poor onboarding,
- 0:35no clear growth path, lack of recognition,
- 0:37misaligned culture, and roles that don't match the person.
- 0:37Zoom out,
- 0:42and what you're really seeing is unmet expectations-on both sides of
- 0:47the relationship.
- 0:47Yeah... that totally tracks.
- 0:47I mean,
- 0:51I've been in that spot-first week on the job and you're just... drifting.
- 0:54No real intro.
- 0:56No one to ask questions.
- 0:56And then six months go by and you're like... "Wait,
- 1:01is there a plan for me here?
- 1:02Or am I just stuck?"That stuff builds up.
- 1:02Exactly.
- 1:07And it costs companies-badly.
- 1:07The Society for Human Resource Management
- 1:13puts the average replacement cost at about $4, 700 per person.
- 1:18But when you include hidden costs-lost momentum,
- 1:21team disruption, ramp time-that number can multiply to three or four
- 1:26times their annual salary.
- 1:26Turnover isn't just an HR stat.
- 1:31It's a profit leak.
- 1:31So if you've got,
- 1:33say, a hundred employees, each earning around sixty grand... even a handful
- 1:37of exits can spiral into six figures.
- 1:37But it's not just about dollars,
- 1:41right?
- 1:42There's also continuity.
- 1:43And... energy.
- 1:45You lose glue when people leave.
- 1:45Exactly.
- 1:48And here's something most leaders overlook: new hires don't hit their
- 1:52stride overnight.
- 1:53Some data shows it takes 12 to 24 months to reach full productivity.
- 1:53If
- 1:59you're constantly replacing, you're stuck in onboarding purgatory.
- 1:59I worked
- 2:04with a manufacturer years ago-mid-sized,
- 2:07solid team.
- 2:08Then they brought in a whole new layer of management... but didn't introduce
- 2:12them.
- 2:13No communication.
- 2:14No alignment.
- 2:14Within months, they lost half their front-line crew.
- 2:14Morale
- 2:20tanked.
- 2:20Projects stalled.
- 2:22And recovery?
- 2:23That took years.
- 2:23That's brutal.
- 2:23And it's not rare,
- 2:27right?
- 2:28I mean, when people aren't seen or set up to succeed-whether it's onboarding
- 2:31or recognition-it just chips away.
- 2:31Happens all the time.
- 2:31And to complicate
- 2:37things, not all turnover is bad.
- 2:37There's voluntary turnover-people choosing
- 2:43to leave-and involuntary, like layoffs.
- 2:46But the real distinction is in who you lose.
- 2:46If someone who's not a great
- 2:51fit exits, that's functional.
- 2:51But when top performers walk out?
- 2:56That's dysfunctional turnover-and it stings.
- 2:56Studies from Gallup and LinkedIn
- 3:02show that managers are pivotal-nearly half of all exits cite a manager
- 3:07as the reason.
- 3:07So yes, pay matters... but culture,
- 3:11coaching, and growth?
- 3:12They're the real levers.
- 3:12So if your star people start drifting-or quitting-you
- 3:17can't just write that off as bad luck.
- 3:17That's a big ol' flashing warning
- 3:21sign.
- 3:21Exactly.
- 3:22If you're blaming luck... you're avoiding accountability.
- 3:22Look at your onboarding.
- 3:28Your feedback loops.
- 3:30Your recognition practices.
- 3:30That's where the story usually starts.
- 3:30Alright-let's
- 3:36pivot to solutions.
- 3:36Because I know some leaders are listening right now
- 3:40thinking... "Yikes.
- 3:42How do I stop the bleeding?"There's actual research now,
- 3:45right?
- 3:45Like, proven stuff that helps people stay.
- 3:45There is.
- 3:49And what's striking is-it's not gimmicks.
- 3:49Retention today isn't about
- 3:55ping pong tables or casual Fridays.
- 3:55It's about real,
- 3:58human support.
- 3:58Wellness programs,
- 4:01for example-nearly 90% of employees say they want their well-being supported.
- 4:06And the ROI?
- 4:08Companies get back over $3 for every dollar spent.
- 4:08Then there's growth.
- 4:13Mentorships, training, clear pathways.
- 4:13According to LinkedIn,
- 4:1994% of employees would stay longer if their company just invested in
- 4:23their development.
- 4:23That's... kind of amazing.
- 4:23Like,
- 4:27give people room to grow and they'll actually want to stay?
- 4:29Who would've thought!
- 4:29But seriously-it seems so obvious,
- 4:34and yet...Most companies still default to cash bonuses or "Employee of
- 4:39the Month" plaques.
- 4:39Why is that?
- 4:39Because those are easy to measure and fast
- 4:43to execute.
- 4:43But motivation runs deeper.
- 4:43We talked about this in the episode
- 4:49on team motivation: recognition-real appreciation-moves the needle.
- 4:49People
- 4:55who feel valued are about 40% more likely to stay.
- 4:55Now layer in structured
- 5:01onboarding, honest feedback, and strong team building,
- 5:05and you've got a framework that works.
- 5:05Adobe's State of Work report backs
- 5:10this up: 75% of employees want autonomy.
- 5:1465% just want better tools.
- 5:17Not more tools-better ones.
- 5:20Tools that actually help.
- 5:20That last bit hits me.
- 5:24Because I've been in jobs where the tech actually got in the way.
- 5:26Like, six platforms to do one task.
- 5:26But when you feel supported-like your
- 5:32voice matters, like your manager listens-it shifts the whole vibe.
- 5:32But
- 5:36that doesn't happen by default.
- 5:38It takes... intention.
- 5:38Do you think it's inertia?
- 5:42Or are leaders just not seeing the data?
- 5:42Both.
- 5:42Some leaders still think
- 5:49good pay = appreciation.
- 5:49Others don't realize how costly disengagement
- 5:54really is.
- 5:54But the data is loud and clear: inclusion,
- 5:59responsiveness, and follow-through are the new retention strategy.
- 5:59And
- 6:04culture.
- 6:04Can't skip that.
- 6:04People want to feel like they belong,
- 6:08like their time matters.
- 6:08I think the stat is-what-77% would consider leaving
- 6:15if their well-being isn't prioritized?
- 6:15That's not a red flag... that's the
- 6:19whole storm.
- 6:19Exactly.
- 6:19Retention isn't about one big initiative-it's about
- 6:25daily habits.
- 6:25It's about trust, clarity,
- 6:29and action.
- 6:29The data's there.
- 6:31The question is whether you'll use it.
- 6:31So... let's get into the how do I
- 6:36know it's working part.
- 6:36Say I'm a team leader and I want to actually track
- 6:40retention-not just guess.
- 6:40Where do I start?
- 6:40Start simple.
- 6:40Turnover rate is
- 6:47your baseline-how many people leave over a given time.
- 6:47But break it down.
- 6:52By team.
- 6:53By manager.
- 6:54By tenure.
- 6:55That's where patterns emerge.
- 6:55Then bring in engagement scores-use short
- 7:00pulse surveys to monitor morale.
- 7:00One overlooked metric?
- 7:04Time-to-productivity.
- 7:04How long does it take a new hire to contribute at
- 7:09full capacity?
- 7:09It tells you a lot about onboarding quality and team dynamics.
- 7:09I
- 7:16love that.
- 7:16And you don't need some giant dashboard to do it,
- 7:19either.
- 7:19There are great tools out there-surveys that actually give feedback
- 7:24you can act on, learning platforms that show who's growing...You start to
- 7:28see the story behind the stats.
- 7:28Exactly.
- 7:28And workforce planning tools aren't
- 7:34just for retail or hospitality-they help any company see shifts in real
- 7:39time.
- 7:39One client of mine-an insurance firm-had high turnover for years.
- 7:39They
- 7:46scrapped their old-school annual reviews and shifted to real-time feedback.
- 7:50Transparent goals.
- 7:50Twelve months later?
- 7:53Turnover dropped dramatically.
- 7:53People felt seen-and stayed.
- 7:53That's what
- 7:59we're aiming for, right?
- 7:59Retention that's intentional.
- 8:02Not reactionary.
- 8:02And using tech as an enabler,
- 8:05not just a patch.
- 8:05Exactly.
- 8:05Retention isn't a mystery-it's measurable.
- 8:05Track
- 8:10what matters.
- 8:11Listen often.
- 8:12And-always-act with intention.
- 8:12Couldn't have said it better.
- 8:12And if you're
- 8:18listening and thinking, "Okay, I want to apply this," you can actually
- 8:22test out OAD's behavioral assessment tools for free at o-a-d-dot-a-i.
- 8:22It's
- 8:28one of the easiest ways to spot fit early and build stronger teams from
- 8:31the start.
- 8:31Simple, effective-and rooted in science.
- 8:35That's the key.
- 8:35Alright, that's a wrap on this one.
- 8:35We'll be back soon
- 8:39with more practical ways to lead smarter,
- 8:41build better teams, and-hopefully-make work feel a little more human.
- 8:41Edwin,
- 8:46always a pleasure.
- 8:46Likewise, Claire.
- 8:49Take care of your people, and the rest tends to follow.
- 8:49See you next time.
- 8:49Bye
- 8:54for now.
