Latest / Dollars In The Dirt / #038 - Asset Rich, Cash Flow Tight: When Farm Value Works Against You
Transcript
- 0:00If your farm is worth more than ever, why does it feel harder than ever to get ahead? Most producers
- 0:05think that because their property is worth more on paper, they are automatically wealthier. Well,
- 0:08the truth is, until your financial structure allows you to actually use that equity, it's just
- 0:13a number sitting in the dirt. After helping hundreds of farmers secure over $1 billion in
- 0:17finance. I can tell you the best operators don't just sit on their record valuations. They
- 0:21structure their debt to turn their asset value into real working capital. So in this video, I'm
- 0:26going to show you exactly why being asset rich and cash poor is one of the most dangerous
- 0:30positions in agriculture and what you need to do about it. The biggest issue we're seeing in
- 0:33agricultural finance right now is the massive disconnect between what a property is worth and
- 0:38what it actually produces. Over the last ten years, land values have doubled and even tripled in many
- 0:43regions across Australia. And if you bought a place for $5 million a decade ago, it might be
- 0:48worth $15 million today. That's an incredible jump when you look at your balance sheet. It's easy to
- 0:54feel incredibly wealthy. You see that the big number next to your property and it looks like
- 0:58you have a fortune. But here's the problem. You cannot pay the fee bill without unrealised equity.
- 1:04You cannot buy a new tractor without a valuation report. Your operating profit margin is what
- 1:08actually runs the day to day. For many producers, those margins have not kept pace with the land
- 1:14value. In fact, the rising input costs like fertiliser, fuel, labour plus fluctuating commodity
- 1:19prices and the impact of higher interest rates, those margins are often tighter than they were
- 1:24when the land was worth half as much. I've seen cases where a farm's value has tripled since
- 1:28purchase, but the operating profit is flat or even down, and that's a complete red flag. This creates
- 1:35a dangerous psychological trap. When you feel wealthy on paper, it's easy to ignore the
- 1:40underlying cash flow issue. You might delay making hard decisions about your productivity, efficiency,
- 1:44or cost control because the balance sheet looks so strong. You start thinking, we're fine, we can
- 1:49ride this out, but the bank doesn't lend you money just because you have equity. They lend you money
- 1:54based on your ability to service the debt. If you've had $15 million asset base, but your cash
- 1:59flow is tight and you're going to hit a wall at the moment, you try to expand, restructure, or
- 2:04weather a bad season. The equity is locked in the dirt and without the cash flow to support
- 2:09borrowing against it, the wealth is effectively useless to your daily operations. It's like having
- 2:14a fancy car. You can't afford to drive because you don't have the fuel money. To put it simply, land
- 2:19value is a static asset, but your business needs a dynamic cash flow, and without cash flow, your farm
- 2:24value is just a number on paper, not a tool you can use to grow your business or sustain it
- 2:29through tough times. When your land value outpaces your profitability, it starts to distort every
- 2:34major business decision you make. The most obvious example is expansion. Let's say the block next
- 2:40door comes up for sale. You've got plenty of equity in your existing property to use for
- 2:43security. On paper, you can easily cover the deposit. But here's where the problem kicks in.
- 2:48Because land values are so high, the debt required to purchase the new block is massive. If your
- 2:53current operation is already running on tight margins, take you on that much new debt could
- 2:57completely crush your cash flow. The repayments on that loan could absorb all available funds,
- 3:02leaving nothing left for sexual expenses. You end up in a situation where you have the equity to
- 3:08buy the land, but you can't afford the repayments. It's a catch 22 and it's a common trap I see
- 3:12producers fall into because the land is so valuable. It creates a false sense of security.
- 3:17They think we can borrow against this and buy the block without fully appreciating how the debt
- 3:22will impact the day to day cash flow. And this is where I see producers making poor structural
- 3:27decisions. They might try to fund the expansion using short term debt or working capital
- 3:32facilities, which puts immediate pressure on their daily operation. This could mean cutting back on
- 3:36essential inputs or delaying maintenance, which hurts productivity and profitability in the long
- 3:41run. Or they might hold off on necessary infrastructure upgrades on their home block
- 3:44because their cash is tied up in servicing the new debt. It also creates a massive issue for
- 3:49succession planning. Suppose you want to pass a $15 million farm to the next generation, but the
- 3:54business only generates enough cash to support one family. How do you pay the off farm siblings?
- 4:00The asset value is too high to ignore, but the cash flow is too low to fund the buyout. This is
- 4:04exactly why we see so many family farms forced to sell when the older generation retires. The asset
- 4:11value literally forces them out of the business. It's heartbreaking to see multi-generational
- 4:15farms built over decades lost because the financial structure can't support succession. This
- 4:21disconnect between high land values and tight cash flows also limits your ability to manage
- 4:26risk. For example, if a drought hits or a commodity price falls, you have little buffer to absorb
- 4:31those shocks because your cash flow is already stretched too thin. The high asset values don't
- 4:36help you survive tough times if the cash isn't there. If you're sitting on a significant equity
- 4:41but your cash flow is tight and you want to know how to structure your finance to actually unlock
- 4:45that wealth for expansion of succession, that's exactly what I can help with. Book a free call
- 4:50with me and we will look at your specific situation. There's a free call link in the
- 4:54description. This is where the role of a specialist agricultural finance broker becomes
- 4:58critical. We just don't look at your valuation report and write alone. We have to translate those
- 5:03high asset values into a workable lending strategy that actually aligns with your cash flow.
- 5:08Let me give you an example. By comparing two different producers. Producer A has a $15 million
- 5:13asset base, but they're running a traditional low input operation with tight margins. Producer Bay
- 5:18has a smaller $8 million asset base, but they've invested heavily in productivity, pasture
- 5:24improvements, efficient infrastructure resulting in a very strong cash flow. If both producers walk
- 5:30into the bank branches, the traditional bank manager might look at the producer A and see a
- 5:34safer bet because of the massive equity buffer. But from the structuring perspective. Producer B
- 5:39is actually in a much stronger position for growth. They have the cash flow to service the new
- 5:43debt, which means they can actually use their equity to expand. The bank's focus is on security,
- 5:48but my focus as a broker is on a business ability to repay. I bridge the gap for producers who have
- 5:54an asset rich but a cash flow tie. We do this through what I call cash flow. First structuring,
- 6:00we make sure that the debts align with the actual income cycle and not just the asset position. This
- 6:05might mean restructuring your existing facilities to interest only for a period of free up working
- 6:09capital. During a low income month. It could mean separating your equipment finance from your core
- 6:13LAN debt so you're not tying up your property security unnecessarily. Sometimes it means
- 6:19negotiating with lenders for longer terms or more flexible repayment options that suits seasonal
- 6:24income fluctuations. Most importantly, we help you unlock the equity carefully. We use the increased
- 6:30land values to fund productivity improvements that will actually drive cash flow, rather than
- 6:34just using to carry existing pressure. For example, investing in improved pasture species or
- 6:39upgrading water infrastructure can increase carrying capacity and reduce feed costs, which
- 6:44improves your operating margin. That's how you turn asset wealth into real wealth. We run
- 6:49scenario planning with you before you make a move. We look at your cash flow projections, risk
- 6:53factors and potential returns, and we shift the conversation from can we secure this loan to can
- 6:59we actually afford this loan without crippling the business? This approach protects you from
- 7:04overextending and sets you up for sustainable growth. When I'm working with clients, I also
- 7:09consider the bigger picture that includes market trends, government policies, and environmental
- 7:14factors that could impact your enterprise. For example, climate variability means we might
- 7:20structure debt with buffers for drought years, or if there is an anticipated changes in commodity
- 7:24markets, we might factor those into the repayment capacity, in short. Structuring finance for reality
- 7:30means looking beyond the big numbers on your valuation report and focusing on what actually
- 7:35keeps your business running and growing. It's about making your land value a tool to improve
- 7:39operational performance, not just a figure on your balance sheet. Being worth more on paper is only
- 7:44an advantage if your finance structure allows you to actually use that wealth. Don't let your asset
- 7:49values dictate your business decisions if your cash flow supports them. You need a finance
- 7:54strategy that deals with the reality of your margins, not just the size of your balance sheet.
