- 0:01Custom rate cards feel like a great way
- 0:04to win deals. A big client asks you for
- 0:07special pricing, you say yes, you close
- 0:10the deal, and everybody is happy. But in
- 0:13most big organizations, custom rate
- 0:16cards destroy pricing power. They
- 0:19increase operational complexity and they
- 0:22make it harder to grow over time. And
- 0:26the problem is you don't see the damage
- 0:28immediately. Today I'm going to talk
- 0:31through why custom rate cards are so
- 0:33dangerous and what to do instead. So
- 0:37even if you're a relatively small
- 0:39publisher, as soon as you start to
- 0:42introduce standard pricing, you're going
- 0:44to get push back. Clients will ask you
- 0:47for discounts. Repeat customers will ask
- 0:50for those discounts to get locked in
- 0:53over time. And your biggest customers
- 0:56are going to start to ask for most
- 0:58favored nation pricing, meaning that
- 1:00they're guaranteed the best pricing. And
- 1:03this is something you should avoid at
- 1:04all cost. If you only have a handful of
- 1:08customers, you might be able to manage
- 1:11bespoke pricing, but in reality, most
- 1:14publishers have dozens or hundreds or
- 1:17thousands of different clients. And at
- 1:20that point, managing custom rate cards
- 1:23starts to become almost impossible.
- 1:26So let's go through the challenges one
- 1:28by one with custom rate cards. Firstly,
- 1:32they destroy your pricing integrity.
- 1:35Once you introduce custom rate cards,
- 1:38the original base rate card stops being
- 1:41real. It starts becoming a negotiate the
- 1:45point for negotiations to start. clients
- 1:49start comparing notes, they start to see
- 1:51inconsistencies
- 1:53and even if those differences are
- 1:55justified, it doesn't matter over time,
- 1:58the clients will all use those
- 2:00differences against you. The second
- 2:03major challenge is that custom rate
- 2:06cards create operational complexity.
- 2:10They can create a huge amount of
- 2:12overhead. Every exception needs to be
- 2:15tracked. billing becomes more complex.
- 2:18Ad operations needs to remember which
- 2:21client gets which custom rate card. And
- 2:24over time, things get worse, not better.
- 2:28What starts out as a few exceptions
- 2:31becomes a system that's very hard to
- 2:34manage. Number three, they start to lock
- 2:38you out of having product flexibility.
- 2:41And this is one of the most important
- 2:43and sometimes most overlooked issues. If
- 2:47you have one rate card, you can launch a
- 2:49new product, update the pricing, or
- 2:52remove something, and it's all
- 2:54relatively straightforward.
- 2:56But with custom rate cards, now you have
- 2:59to think about every change that impacts
- 3:02every custom agreement, and suddenly
- 3:06your road map can be constrained by past
- 3:08deals.
- 3:10The fourth thing is you start to lose
- 3:12market signal. And again, this one's
- 3:14subtle and often overlooked, but can be
- 3:17really important. When you have a clean
- 3:20rate card, you can see how the market
- 3:23responds to any changes that you make.
- 3:25If you increase prices by 10%, it
- 3:28doesn't mean that your customers are
- 3:30going to all change their pricing
- 3:32realization by 10%. You're going to lose
- 3:34some of that demand, but at least you
- 3:36have a clean signal. But when you start
- 3:38to use custom rate cards, that signal
- 3:41becomes much messier, becomes distorted.
- 3:45You can't tell what is working and
- 3:47what's not when you make those pricing
- 3:49changes. All right, so those are the
- 3:52problems with custom rate cards. What do
- 3:54you do instead?
- 3:56The first thing is to try to anchor
- 3:58everything to a single rate card. If you
- 4:01can, ideally, you use structured
- 4:03discounts. Maybe it's 5% off the base
- 4:06rate card or 10%. Or maybe you create
- 4:10tiers within that rate card for
- 4:12different customer groups, but all of
- 4:15them always anchor back to your standard
- 4:18base rate card. And in that way, you
- 4:21preserve pricing integrity.
- 4:24The second thing is you try not to
- 4:26discount. Instead, you add value. The
- 4:30goal is not to lower the price. The goal
- 4:32is to increase the value of the deal
- 4:35both for you and for the client. So
- 4:38instead of finding ways to discount the
- 4:41rate card, instead try to find ways to
- 4:44increase value for the client. For
- 4:47example, you might want to add in bonus
- 4:49impressions that are tied to every spend
- 4:51level. You might want to look at giving
- 4:54early access to newly launched products.
- 4:58Or maybe you give higher service levels
- 5:01for your managed clients to higher
- 5:03spending customers. All of these
- 5:06approaches are preferable to lowering
- 5:09the price because once you lower the
- 5:11price, it's really hard to get it back.
- 5:14But value, you can keep building value
- 5:17considerably over time. The third thing
- 5:20that you may end up doing is creating
- 5:22tiers instead of custom deals. So
- 5:25instead of bespoke pricing for every
- 5:28customer, you create tiers. You might
- 5:30have a standard tier, a growth tier, a
- 5:33premium tier. And if clients qualify for
- 5:36that tier, they get that pricing, not
- 5:39something custom. This gives sales some
- 5:42flexibility without creating chaos. So
- 5:46what happens if a client still pushes
- 5:48back? If none of these options feel like
- 5:50enough at that point, you may still need
- 5:53to create a different rate structure.
- 5:55But the key is it should not be unique.
- 5:57Instead of creating a one-off custom
- 5:59rate card, defi create a defined tier.
- 6:03Maybe it's the very premium partner.
- 6:06It's standardized. It has clear
- 6:08qualification criteria to be in that
- 6:11group. And it's something that you can
- 6:13defend both internally and externally.
- 6:17And again, this is very different from
- 6:19something that you create bespoke for
- 6:21every deal.
- 6:23So, custom rate cards often feel like a
- 6:26win in the short term, but over time
- 6:29they erode pricing discipline. They
- 6:32create operational drag and they limit
- 6:34your ability to evolve. So, if you find
- 6:37yourself using custom rate cards, it's
- 6:40not usually a sales problem. It's a
- 6:43pricing systems problem. And if you
- 6:46don't fix the system, the problem
- 6:48compounds.
- 6:50These are exactly the type of problems I
- 6:52like to work with with my clients in my
- 6:54consulting practice. I am James Deika. I
- 6:57am the yield doctor. Thanks for
- 6:59watching.
