- 2:06So we're going to get going into our next presentation
- 2:08and this is my friend Raya and she's going to
- 2:11be talking to us a little bit about like property
- 2:13management and the asset management side of operations
- 2:17when you are doing a syndication or you're getting
- 2:20a property you're doing some investing and she's
- 2:23got some good bad and ugly so We're going to
- 2:25get to hear some really great stuff. Rayya, I'm
- 2:28going to turn it over to you and we can get started.
- 2:32Well, thanks, Angela. I really appreciate you
- 2:34having me here today and everybody. I hope this
- 2:36is valuable information. It is just basically
- 2:39like a case study because I think most of us
- 2:42all know what asset management is to a degree
- 2:44or another. But so I just wanted to bring you
- 2:47a couple of stories that we've just been experiencing
- 2:49recently as like a case study and what to look
- 2:54for, what to do and what not to do. I will start
- 2:59here and we can just kind of go through. Give
- 3:01me just a second and get my screen moving. There
- 3:04we go. Like I said, basically, everybody knows
- 3:07what asset management is. You're a gatekeeper
- 3:09for the GP team. You're the interface between
- 3:12the GP team and the property management to make
- 3:16sure that you're executing the business plan
- 3:19and keeping the numbers within budget. Your role
- 3:23is to maximize cash flow as much as you possibly
- 3:26can, because obviously, maximizing cash flow
- 3:29maximizes returns to your investors, which is
- 3:32really what we're all in this for. Like you oversee
- 3:36the property finances, you're doing weekly meetings
- 3:39with the property management company. Certainly
- 3:41in the beginning you do want them to be weekly.
- 3:43If it turns out and things start running smoothly,
- 3:46that's certainly something that you can reduce
- 3:48to say once every other week or even once a month.
- 3:51I wouldn't go less than once a month though,
- 3:53because you really do want to keep an eye on
- 3:55what's going on on the property. But certainly
- 3:57that's something that within a margin of error
- 3:59you can. pick the frequency that you need based
- 4:02on how things are running. But when there are
- 4:05problems on the property or the budget's being
- 4:07overrun, you definitely want to be as proactive
- 4:10as possible and get with the property manager
- 4:13to put a corrective action plan in place, because
- 4:16this is all about our returns and what we're
- 4:19doing on the property. Again, you want to be
- 4:24maximizing your property investment. So reducing
- 4:27expenditures whenever possible. And some of that
- 4:30comes from your property manager, has other properties
- 4:32in the market. So you can kind of take advantage,
- 4:35even if they're not your properties, you can
- 4:36take advantage of the relationships they have
- 4:39with contractors to get better deals. Anything
- 4:41that you can do to be reducing your cost is always
- 4:44a good thing, as long as you're not reducing
- 4:45your costs and making things worse on your property.
- 4:50taking advantage of and leveraging things that
- 4:53you can do that are a good thing for reducing
- 4:55costs, but you don't want to be like nickel and
- 4:58diming things to the point where then the property
- 5:00gets mismanaged. You want to find your highest
- 5:04sources of revenue. I'm just trying to think
- 5:07of a couple of examples right now. A lot of properties
- 5:10have internet connectivity because everybody's
- 5:12streaming and doing that. And that's certainly
- 5:14a revenue stream for your property. Another thing,
- 5:17depending on the market that you're in, people
- 5:19love to pay a little extra money just to have
- 5:21a parking space right near their unit so that
- 5:24they don't have to be walking long distances
- 5:27to get. to and from but those are just a couple
- 5:30of small things. Obviously there's pets and the
- 5:33money that you can get from pet income is also
- 5:35something that you can do to increase your revenues
- 5:37as well but you want to be mitigating your liabilities
- 5:39and risks whenever possible so you want to make
- 5:42sure that you know damages on the property if
- 5:45there's a big pothole you want to get that filled
- 5:48as much as quickly as possible because you don't
- 5:50want anybody either damaging their car or god
- 5:52forbid kids out there playing fall and hurt themselves
- 5:56because everybody's first line of resources let's
- 6:00call the lawyer when they get hurt so you want
- 6:02to just make sure that you're able and taking
- 6:04care of that on a regular basis. Now, first,
- 6:08I want to say I picked this background for a
- 6:10reason. And that's because asset management sometimes
- 6:14can feel like a very lonely, isolated role. And
- 6:18your goal is to be functioning between, like
- 6:23I said, the GP and the property management. But
- 6:25you can sometimes feel like you're way out there
- 6:27and don't have a whole lot of support. So like
- 6:29our man on the mountain here, that's kind of
- 6:32why I picked it, because I really like it. Yeah,
- 6:34it's a great view, but also that's sometimes
- 6:36how asset management can feel. So communications
- 6:41is essential when you're doing asset management,
- 6:44not only communications with the GP, but also
- 6:47that turns into communications with your investors.
- 6:52So the line of communication goes from the property
- 6:54manager to the asset management, and then from
- 6:57the asset management to the GP, and then out
- 7:01to the investors. So really, what you're wanting
- 7:05to find out on a weekly basis is, are your collections
- 7:08where they need to be? Are the residents paying
- 7:11their rent? Are they paying it on time? Because
- 7:13those are all things that are going to impact
- 7:16your monthly income. Are your expenses in budget?
- 7:21And you want to be watching those on a monthly
- 7:23basis. You want to make sure your property manager
- 7:25is giving you monthly reports that you can then
- 7:28take a look at and make sure that things are
- 7:30going well. But even above and beyond that, those
- 7:33should be some questions that you're asking during
- 7:35the weekly calls as well. If you're seeing that
- 7:38they're asking you for a whole lot of money because
- 7:41things are breaking down, you know your expenses
- 7:43are going to be high that month. So the question
- 7:45is, is that a one -time scenario or is that something
- 7:48that seems to be consistently happening? Because
- 7:50those are two different types of scenarios and
- 7:53stuff that you need to be addressing. So corrective
- 7:56actions, whenever you find you've got a problem,
- 7:59you definitely want to be proactive in getting
- 8:01a solution in place as quickly as possible. And
- 8:05the ideal situation is you want to work with
- 8:08your property manager to do that. I mean, if
- 8:10they're communicating well with you, they're
- 8:13letting you know that there's a situation. And
- 8:16then as you're looking at the financials, you
- 8:18definitely want to be hopping on a call if you're
- 8:20finding that you're continually overrunning the
- 8:23budget. You want to find out why that is and
- 8:25figure out ways that you can kind of bring that
- 8:27back in and get yourself online. But if the communication
- 8:31is coming from their lack of transparency, or
- 8:33God forbid in the situation I'm going to share
- 8:35with you guys, blatant dishonesty from the property
- 8:39management company, then you need to be working
- 8:41to replace them as quickly as possible, because
- 8:45not only is it impacting the revenue on your
- 8:47property, it's going to impact your residence,
- 8:50it's going to impact your business overall. So
- 8:52it's a situation that you want to take care of
- 8:54as quickly as possible. Now, I personally recommend
- 8:58that when you're replacing the property manager,
- 9:01you do it kind of as a hostile takeover. And
- 9:04that's basically, you want to get your new property
- 9:06manager in there. the property manager replacing
- 9:11out really in a day. And you know, it does help
- 9:15you. It may sound horrible because you're going
- 9:18to be paying two property managers for one month.
- 9:21But trust me, the expense of paying a property
- 9:24manager that you're firing for one month, even
- 9:26though they aren't doing anything, is far better
- 9:29than to leave them on the property, which God
- 9:32knows what damages they can do. And I can share
- 9:34all kinds of lovely stories. And once they know
- 9:37they're being fired, they can do a wreak a whole
- 9:40lot of havoc on your property. much better to
- 9:43just replace them and have them off as quickly
- 9:45as humanly possible. So this is kind of the example
- 9:48that I want to show you. We have a property currently.
- 9:53It's in Kentucky. And we just had a scenario
- 9:56where the property manager is blatantly lying.
- 9:59So what I want to show you, this is lobby CRE
- 10:02and some of the reports that we get. Now these
- 10:04reports actually don't look so terribly bad,
- 10:07which is part of the problem because they were
- 10:10Like every database, it's only the information
- 10:12you're getting and the reports that could spit
- 10:14out are only as good as the information that's
- 10:16getting put in there. And so the property manager
- 10:19wasn't putting in bills, wasn't putting in information.
- 10:23So when we're getting these reports, we're going,
- 10:25well, yeah, we know we've got some challenges,
- 10:26but ultimately it really didn't look that bad.
- 10:29And it looked like something we were going to
- 10:30be able to turn around. It wasn't until it was
- 10:33clear that we had a higher vacancy rate than
- 10:36they were telling us. And those rents that they
- 10:40were saying people weren't paying rent, those
- 10:43units were actually vacant and they weren't turning
- 10:45the units. So these are just some of the, you
- 10:48know, a couple of the reports. Like I said, Lobby
- 10:50CRE is a great tool for asset management. But
- 10:53again, you have to be making sure that the information
- 10:55that you're seeing kind of lines up with your
- 10:57Monday morning report. Because if they're not
- 11:00lining up, that means the information that's
- 11:02being put into the database which feeds into
- 11:04Lobby CRE is not correct. In which case then
- 11:07it's garbage in, garbage out. But anyway, so
- 11:11these are just a couple of the types of reports
- 11:13that we get from them. Now here we're going to
- 11:17take a look at the Monday morning report that
- 11:18we have and this is where you can on a weekly
- 11:20basis you can take a look at what your vacancy
- 11:23is you know how many what are your work orders
- 11:26looking like are they you know closing them in
- 11:28a timely manner you can also you should have
- 11:32access to the property management system too
- 11:34so on an occasional basis you want to download
- 11:38what are the work orders so that you can take
- 11:40a look at what's you know are you having consistent
- 11:43problems with the residents or you know, is everything
- 11:46seemed to be kind of just a one up, you know,
- 11:49situation and then it's getting closed in a quick
- 11:52manner. You want to be able to see what the flow
- 11:54of traffic is into the property. How many people
- 11:57are they getting to put in applications? How
- 11:59many of those are being accepted? Because that's
- 12:02all impacting all of your revenue. And so this
- 12:05information on a weekly basis and this, if I
- 12:08were to say one thing about the property, the
- 12:10issue that we had, we were not. We missed a beat.
- 12:14We were trying to be nice. We were trying to
- 12:17work with the property manager and we should
- 12:20have been more diligent noticing that the Monday
- 12:22morning report information wasn't lining up with
- 12:25what we were getting from lobby CRE. So I take
- 12:29my responsibility as one of the asset managers
- 12:32on this deal that we should have been doing a
- 12:34better job. But as you can see right down here,
- 12:37our economic occupancy at the end of July was
- 12:39only 73%. That's really bad. And basically, we
- 12:44were still being told that our physical occupancy
- 12:46was over 90%. So it meant like 20 % of our residents
- 12:51were living there but not paying rent. But that's
- 12:53not what ended up happening. We ended up having
- 12:55GP go out to the site. And we found out instead
- 12:58of having four vacancies, we had 14. And we had
- 13:03a couple of residents who were Section 8 residents
- 13:05who were because we were failing our inspections,
- 13:10Section 8 wasn't paying their rent. So yeah,
- 13:12they were living there free of charge because
- 13:16the maintenance people weren't doing their work
- 13:19orders, weren't making sure prior to the inspection
- 13:22that everything was going to pass. And so we
- 13:24had not only 14 vacant units, but we had four
- 13:27units that we weren't getting any income because
- 13:30of Section 8 failures. So definitely some things
- 13:33that you want to be taking care of. Ultimately,
- 13:38I've kind of come up with a whole bunch of things
- 13:40that I like to see in a property management agreement.
- 13:43And this actually came even prior to this situation.
- 13:47But this situation, absolutely, I wish we had
- 13:50had some of these things and we didn't. And so
- 13:53that again is on us. but I just want to kind
- 13:56of go over a couple of several of these with
- 13:58you, but you want these are must haves that you
- 14:00really want to have in your property management
- 14:02agreement. So you want to make sure you've got
- 14:04one, a property manager that specializes in the
- 14:07type of asset that you are purchasing. It does
- 14:10not help you to have a Class A property manager
- 14:13in a Class C property. because the type of work
- 14:17and the type of expenses are going to be different,
- 14:20and vice versa, it doesn't help to have a Class
- 14:23C type of property manager if you're in a Class
- 14:26A property in Brand New. that things get managed
- 14:30completely differently. So you want to have somebody
- 14:32that knows how to manage the type of property
- 14:34you're buying. If possible, and this is the ideal
- 14:37situation, as owners you want to be setting up
- 14:40the operating account and giving access to the
- 14:43property manager. I know in a lot of scenarios
- 14:46that's not possible. They won't let you do it.
- 14:48And that doesn't mean it precludes you from using
- 14:51that property manager, but then they must provide
- 14:54you with access to the bank account so that you
- 14:57can see what's going in, when it's going in,
- 14:59and making sure that the cash flow is what they're
- 15:03saying it is. So if they won't do either, then
- 15:07that's a property manager you absolutely don't
- 15:09want. Let's see, property managers, okay, we
- 15:14already did that one. So you just want to make
- 15:17sure that their fee is based on cash collected.
- 15:20There are a lot of property managers out there
- 15:22that want to have a minimum fee and that's fine
- 15:25if you've got a large property but if you've
- 15:27got a smaller property like the one I'm talking
- 15:29about today is actually under 100 units and so
- 15:33when they have a minimum fee that can literally
- 15:36crush your income pretty quickly because you
- 15:39have to give them x amount of dollars regardless
- 15:41of how much money they bring in. So you definitely
- 15:44want your fee to be set up based on a percentage
- 15:47of the cash collected.
