- Lucas: So every school day in the United States, roughly 480,000 school buses carry about 25 million children to and from school. That's the largest public transit fleet in the country, by a wide margin. Luna: And most of those buses, at least until recently, have almost no real-time diagnostics. They're essentially heavy mechanical vehicles running on a schedule and hope. Lucas: Exactly. And hope is not a great maintenance strategy. A school bus in Montgomery County, Maryland, had an engine fire in 2022 that started from a small oil leak that had been dripping onto the exhaust manifold for weeks. No one caught it because the bus wasn't wired to report that kind of data. Luna: That fire was the catalyst for a pilot program. The county transportation authority started retrofitting their fleet with IoT sensor kits. Lucas: Right. They worked with a company called Synovia Solutions, which is now part of a larger fleet-tech firm, to install what they call a Vehicle Health Monitoring system. It's a small box that connects to the obd ii port, plus a handful of wireless sensors that attach to the wheels, brakes, engine block, and the cabin. Luna: So what does this thing actually measure? Not just engine codes, I imagine. Lucas: No, it goes way beyond the standard check-engine light. They've got tire pressure sensors — both cold and hot pressure, so they can detect a slow leak before it becomes a blowout. Brake temperature sensors, which are critical because a dragging brake on a heavy vehicle can cause a wheel-end fire. And vibration sensors on the wheel bearings and the transmission. Luna: And that data gets sent somewhere in real time? Lucas: Wirelessly, over the cellular network. The system aggregates it in the cloud and flags any reading that exceeds a threshold. The fleet manager gets a text alert, and the bus is pulled from service before it even starts its morning route. Luna: I read that in the first month of the pilot, they caught 37 critical faults that would have otherwise gone unnoticed until a breakdown or worse. Lucas: That's the number that got my attention. Thirty-seven faults on a fleet of about 200 buses. That includes a wheel bearing that was about to seize, three brakes that were overheating because of a stuck caliper, and two fuel leaks that were dripping onto the undercarriage. Luna: And those aren't just maintenance issues. Those are fire hazards and crash risks. Lucas: Absolutely. And the thing is, none of those faults would have triggered a dashboard warning light on a typical school bus. The sensors just aren't there. The standard diagnostic system on a bus only monitors the engine and transmission computer. It has no idea what the brake temperature is, or the tire pressure, or whether the driver is accelerating too aggressively. Luna: Which brings up another angle. Driver behavior monitoring. Lucas: Yes. The system also includes an accelerometer and GPS that tracks harsh braking, hard cornering, and rapid acceleration. Montgomery County uses that data to coach drivers, not punish them. They found that a few drivers were habitually hard on the brakes, which not only wears out the brake pads faster but also increases the risk of a rear-end collision. Luna: I like that they're using it for coaching instead of discipline. It's a much better culture fit for a school district. Lucas: And it works. Over the pilot year, harsh braking events dropped by 60 percent in the equipped buses. The fleet manager told me that the drivers actually started competing to see who could get the highest safety score. Luna: So what's the cost here? Because school districts are famously cash-strapped. Lucas: The hardware for the pilot was about $400 per bus, plus a monthly subscription fee of around $30 per bus for the cloud platform and cellular data. So roughly $700 per bus per year. When you compare that to the cost of a single engine fire — which can total a bus and cost over $100,000 to replace — the math gets pretty compelling. Luna: And some of these buses are 15, 20 years old. They're not going to be replaced anytime soon. So retrofitting with sensors is the only realistic way to get modern diagnostics on them. Lucas: That's the key insight. The average school bus in the US is about 10 years old. In rural districts, it's even older. You can't just buy new buses. But you can add a sensor kit that makes those old buses a lot safer. Luna: And it's not just buses. The same principle applies to any aging fleet. Delivery trucks, garbage trucks, ambulances. Lucas: Exactly. And I think that's where this technology is heading. The Montgomery County pilot was so successful that the state of Maryland is now considering a bill that would require all publicly funded school buses to be equipped with some form of telematics and health monitoring by 2028. Luna: That would be a huge shift. Around 25,000 buses in Maryland alone. Lucas: And if it passes, it could set a precedent for other states. We might look back at this as the moment when school buses finally got connected. Luna: It's one of those applications where the ROI is so clear: a few hundred dollars in sensors can prevent a catastrophic failure that costs lives and millions. Lucas: Right. Transparency about what data is collected, how it's used, and what it's not used for. Lucas: And it's scalable. Other districts that are looking at this technology can adopt the same framework. The technology itself is pretty standard. It's the policy that makes it work. Luna: So where does this go next? Beyond school buses. Lucas: There's already a pilot in Los Angeles using similar sensors on city buses to predict which components are likely to fail before they do. They call it predictive maintenance as a service. The vendor charges a flat fee per bus per month and guarantees a certain reduction in unplanned downtime. Luna: So the vendor has an incentive to keep the buses running. If the sensors miss something and the bus breaks down, the vendor pays. Lucas: Exactly. That's a much better alignment than just selling a box and walking away. And it's only possible because of the data. You can't offer a performance guarantee without real-time visibility. Luna: I think the lesson from Montgomery County is that sometimes the most impactful IoT applications are the least glamorous ones. Not smart cities or autonomous vehicles, but just making a school bus safer. Lucas: Absolutely. It's not about flashy gadgets. It's about putting sensors on things that move people, and using the data to prevent the bad thing before it happens. That's the whole promise of IoT.
