- 0:00Hello and welcome back to the Retail Podcast live from a
- 0:03beautiful part of Spain, specifically on the outskirts of
- 0:08Madrid in a residential area called Potfuelo.
- 0:11I am so fortunate to be joined by Jose.
- 0:15Jose, for those who don't know you, and there's lots of people
- 0:18in the region that do know you, could you tell us a little bit
- 0:21about where we are and who you are?
- 0:23Alex, welcome to La Finca. It's it's great to have you here
- 0:27with us today. This is a very special location.
- 0:29We are inside one of the most exclusive residential areas of
- 0:33Porcello, Baracon and Madrid in general and the store sits
- 0:37within a very distinctive food focused commercial centre.
- 0:41You'll see it afterwards. But what you'll see inside is,
- 0:44is our BM standard really around 1000 square metres of sales
- 0:48floor, a deep assortment, an exceptional fresh offering and
- 0:52obviously a store that is where the experience is designed
- 0:56entirely around customer well-being.
- 0:59I don't know how much you know about us, how much your public
- 1:03knows about us, but this important also to speak about
- 1:06maybe about, about this history, about some, some some quick
- 1:10things about, about BM. For those who don't know us and
- 1:13our base outside of Spain, we are a family owned company with
- 1:17more than 30 years of history that was acquired by a private
- 1:20equity firm. Long story short, in just seven
- 1:23years, we've we've grown in Madrid from from zero to 86
- 1:26stores and more than 2000 colleagues.
- 1:29But throughout this journey, we have been clear.
- 1:31But one thing we we refuse, and I said it before recording, we
- 1:36refuse to become a commodity retailer.
- 1:38You know, in this sense, our differentiation comes from 4
- 1:42pillars. Yeah, mainly fresh leadership,
- 1:44assortment, breath, service, quality and customer experience.
- 1:50We'll see it after. But everything you'll see the,
- 1:52the, I mean the lightning, the self high, the visual clarity
- 1:57has been studied to ensure that the customer leaves the the
- 2:00store happier than when they entered.
- 2:02Let's walk through if you want. And I try to show you how this
- 2:06philosophy comes to life. Perfect, let's do it.
- 2:19Jose, you've obviously managed lots of different store formats
- 2:23and and from discount value retailers to now working at BM.
- 2:28What specific lessons from working in those different
- 2:31environments are you bringing to this store specifically?
- 2:35Yeah, as you know, I've been working at Little Spain and
- 2:39Little International nearly 10 years and you know, every, every
- 2:43stage of our career influences 1.
- 2:45You know, a hard discount taught me the more the operational
- 2:49discipline, you know, simplicity, clarity and pricing
- 2:54efficient flows and PM as as a value driven company teaches me
- 2:59everyday really the importance of assortment dev service and
- 3:03obviously emotional connection. I, I try to bring those, those
- 3:08learnings together through BM's identity.
- 3:11We, we want to be different, never a commodity.
- 3:14And as you see, you see that in several ways, but a very broad
- 3:17assortment for our proximity store, we work around in the
- 3:22store around 10,000 SKUs. And this breath is obviously
- 3:26intentional. You know, it allows customers to
- 3:28to complete their entire shopping mission in, in, in one
- 3:32visit. They don't need to go elsewhere.
- 3:34You know, BM resolves the full basket with their variety choice
- 3:40and obviously a, a balanced proposition, a balanced value
- 3:44proposition, about 85% of the manufacturer brands and 50%
- 3:48private label it. It's a model mainly built on,
- 3:52on, on freedom, not on restriction with our own brand,
- 3:55customers can save when they choose to and when the and, and
- 3:59with the manufacturer brand, if they, if it matters for trust,
- 4:03for taste or whatever, they, they also have it.
- 4:05So that's something that is very, very relevant for us.
- 4:09Obviously we a fresh concept that that blends in some way
- 4:13tradition, technology and and new processes.
- 4:16This will be also the future. But fresh represents here almost
- 4:2050% of our BM cells. We are modernising it without
- 4:25losing its soul, you know, combining expert service, strict
- 4:28quality standards, innovation, preparation and new forms of
- 4:32presenting the product, which is also very relevant and maybe to
- 4:37finish also to expertise. We have real experts in, in, in
- 4:42our store. And this is very, this is very
- 4:43important for us in fish, for example, there's, there's a huge
- 4:47difference between wild caught or farm raised.
- 4:50You know, while traditional markets in, in, in, in Spain are
- 4:54closing, we offer this mix that the city is missing.
- 4:58You know, the, the, the craft, the closeness of a traditional
- 5:01market combined with the most advanced approach to to
- 5:05freshness, you know, service technology.
- 5:08On the other hand, as we spoke before having the coffee other
- 5:12hard discount retailers or or models rely almost on entirely
- 5:17on, on, on deflation. Yeah.
- 5:19A raise in, in, in which price is the only level.
- 5:22We we believe at least this is our our thought that this is a
- 5:25fragile path. Yeah.
- 5:27When, when, when the only difference is is the price.
- 5:29Everything else becomes a compromise.
- 5:32And what I really want people in Madrid to feel is that BM is
- 5:36instantly recognisable here. You don't have to choose or give
- 5:42anything up at BM. You can find everything and the
- 5:45good thing is that you can find it in a single visit.
- 5:49Perfect. OK.
- 5:50So there's a big focus on fresh. Why don't we go and have a look
- 5:54at the fresh area then? Fantastic.
- 5:56So in your beautiful store, I can see that fresh produce is a
- 6:01a big bet for for you in terms of focusing on local produce.
- 6:06You have a slogan kilometre thero, but how do you go beyond
- 6:12slogans and marketing? And then what's the impact that
- 6:16you're having on local farmers and producers?
- 6:19Could you? I mean, what would be wonderful
- 6:21is if like you can take us through how you measure it and
- 6:25then and then how you strengthen the proposition well.
- 6:28That's a good point. But you know, local is not
- 6:32marketing for us. It's part of our business model
- 6:34in Madrid. We, we work closely with
- 6:36different producers. We can take a look afterwards
- 6:39at, at some of them, but the impact we aim for is, is very
- 6:43concrete, you know, providing stable and predictable demands,
- 6:46not, not sporadic purchasing for us does something that is very
- 6:50poor. Helping producers scale
- 6:52responsibility by integrating them into our logistic.
- 6:55But maybe the, the, the biggest point in here is giving them the
- 7:00visibility of a premium, premium context, you know where they
- 7:03story and, and, and the quality can shine.
- 7:06And we measured this seriously. I mean share of local products
- 7:10in sales, supply growth, customer penetration, repetition
- 7:16and obviously the contribution to cross margin.
- 7:18And at the end of the day, when, when, when those KP is move in
- 7:23the right direction, we know we are strengthening the region's
- 7:27food ecosystem. And this is also something that
- 7:30makes us different. OK.
- 7:32You manage more than 85 stores and over 2000 people just in the
- 7:36Madrid region, both organic growth and acquisitions.
- 7:40With the acquisition of Heber Group, I'm really curious how
- 7:44this store fits in your regional strategy.
- 7:46And then how does that sort of create a template on how you
- 7:50plan to scale across the city? Well, you're right, IBM growth
- 7:55is core to to our DNA both organic and inorganic.
- 8:00And you know over the years we we have consistently
- 8:03demonstrated our ability to expand our network through
- 8:06discipline, store openings and successful integration of
- 8:09acquired businesses such as Ebert in this case in Madrid
- 8:13with with really no big disruption in operation or
- 8:17customer experience. Growth in in in all forms has
- 8:20has never been a challenge. It's really part of our culture.
- 8:24And in this sense, working hand in hand, you know, with with
- 8:29stakeholder like by partners in this case has for the
- 8:32accelerated this, this, this journey, their strategic
- 8:35support, the operational focus has helped us scale and turn
- 8:40local into scalable and with the driven value creation.
- 8:43But coming to La Finca, where we are right now, La Finca plays
- 8:47really 33 roles at once. First, it is a flagship, it is a
- 8:52flagship. It showcases the highest
- 8:54standard of what BM can can deliver assortment service,
- 8:59fresh leadership and store atmosphere.
- 9:02As you see. Secondly, it is a laboratory.
- 9:06That's the that's the truth here.
- 9:07We, we test innovations, we we plan to scale across the
- 9:11network, extend really ready to eat solutions.
- 9:15As you as we saw before, new fresh merchandising automatic
- 9:19loft dispenser we tried last year, the first pineapple
- 9:23cutting machine we we we had in Madrid was here and and 3rd, it
- 9:27is a template. What works here becomes really
- 9:30the blueprint for refurbishments and new openings across Madrid.
- 9:34So although we are in a luxury area, the principles, quality,
- 9:40fresh digital, convenience, assortment depth are fully
- 9:44scalable. So you mentioned premium in
- 9:47terms of we're in a premium zone, but yet you're still
- 9:50delivering everyday value if you like.
- 9:53But we have to acknowledge that we're in a in a very beautiful
- 9:56area and the store is beautifully stocked, which is
- 9:59amazing. The shelves of, you know,
- 10:01merchandising is phenomenal. When you look at sort of
- 10:04demanding customers in your 1000 square metre footprint, which is
- 10:07your ideal footprint. We have behind us.
- 10:10We've got the fish market, we've got poultry and we've got the
- 10:15deli counter behind us and we're going to take a look at those in
- 10:18a minute. Yeah.
- 10:19What problem for the neighbourhood do you think
- 10:22you're solving with this type of store?
- 10:25Well, in Madrid, customers want something very specific and this
- 10:29is very, very clear for us the the quality of a traditional
- 10:33market, the convenience of a supermarket and the speed of
- 10:37digital retail and and all in the same place.
- 10:40That's a difficult thing and that's a problem we solve better
- 10:42than anyone. I think the question is how can
- 10:44I shop quickly, eat exceptionally well and enjoy the
- 10:48experience and everything is calibrated so that the client
- 10:52leaves the store happier than when they come in.
- 10:55As I said before that that is really our true competitive
- 10:59advantage. If we take a look at our fish
- 11:02low temperature ready meals beyond the fresh counter, we've
- 11:07we've incorporated I mean a special refrigerated unit with
- 11:11ready made dishes cooked at low temperature and and this high
- 11:16quality gastronomic solutions ready to eat, ready to heat and
- 11:21enjoy at home are perfect for this neighbourhood and and for
- 11:26for Madrid in general. If we take a look at the
- 11:28butchery hot roasts, we combine here again, traditional service
- 11:34and convenience. We have our classic cuts and our
- 11:38premium pieces, but also a hot corner with daily roasts.
- 11:43You know, whole chicken, ribs, beef preparation, it gives
- 11:47customers restaurant quality meals without preparation time.
- 11:51And that's also something, something relevant.
- 11:53We have also our ham cuts to to order, of course, in an area
- 11:58like like Madrid that is essential for our store for a
- 12:01store like this and our dedicated ham cutting station
- 12:04with with trained specialist slicing by hand is is really
- 12:08relevant. This service is highly valued in
- 12:10in Pothuelo and in Madrid because it's typical Spain and
- 12:13reflects our premium, our premium service stand.
- 12:16Our bakery. Our bakery is a perfect example
- 12:20really of how we combine tradition and innovation.
- 12:24If you take a look, you have traditional bread furniture and
- 12:27an open bread display where customers see all the varieties,
- 12:31select with gloves and weight their bread as in their fruit
- 12:37section and a manual bread slicer with three thickness
- 12:41levels much more customer centric than the single standard
- 12:45slicers you see in in most retailers.
- 12:48And we have also our refrigerated pastry cabinet
- 12:51supplied in this case by Vienna Caballanes, a brand synonymous
- 12:56with, you know, craftsmanship in, in in Madrid.
- 12:59And to finish, we, we we also have digital experience
- 13:03referring the the the virtual wine recommender.
- 13:06And here's a great example of digital convenience enhancing
- 13:09the, the the shopping journey. Our virtual wine recommender,
- 13:13you know customers can select wines with by grape variety,
- 13:17denomination of origin or pairing.
- 13:20Once they choose on the screen, a light signal activates on the
- 13:23self guiding them straight to the correct bottle.
- 13:26And this is also something different that we only have in
- 13:29this case in La Finca and that we are testing in order to
- 13:32expand it to the next to the other stores.
- 13:34Finally, I would say all this is wrapped in in a store design for
- 13:39for well-being. As I said at the beginning, you
- 13:41know, the lightning, the music, the circulation, the self
- 13:45heights, everything, everything is calibrated so that the client
- 13:47leaves happy the store. We think that this is one of our
- 13:51biggest advantages, Alex, you can't leave the store without
- 13:54testing our hand. So really.
- 13:56Yeah, yeah. You have heard.
- 13:57It's world famous. Yeah, yeah, yeah.
- 13:58You have to taste it, Roberto. McGrath Yes, thank you.
- 14:01Thank you, Roberto. We have also for the team.
- 14:06No, I'll eat it all. Fantastic.
- 14:10Ricissimo Gracias, when you look to three to five years into the
- 14:14future, what do you see what, what changes most in BM and, and
- 14:19in terms of operations, digital services, assortment, even
- 14:25talent, what do you see that you can turn around and say, we've
- 14:28truly delivered a new standard of proximity in Madrid if you
- 14:34like? For us to say we've delivered a
- 14:37new standard of proximity retail in, in Madrid or in general in
- 14:41in in Spain, several fundamental transformations must take place
- 14:45in the next years. A modernised concept of
- 14:47freshness could be maybe the the first point will we?
- 14:51We will have to redefine what fresh means for BM.
- 14:55You know, blending tradition with technology and new
- 14:58processes is is relevant. That means evolving how we work
- 15:02with products, service counters, preparation techniques and
- 15:06quality control so that freshness becomes both our
- 15:09heritage, but at the same time our innovation driver.
- 15:12Digital growth is also something is a big point.
- 15:15We we must not only maintain but expand our e-commerce and quick
- 15:19commerce network. The goal is seamless really
- 15:22interaction between online and in store and ensuring that
- 15:26digital convenience truly amplifies the value of of
- 15:29proximity in retail. Then our assortment will be a
- 15:33key element in the future. We will need to continue
- 15:35choosing carefully how our assortment grows and how it is
- 15:39organised in store creative categories, clear navigation and
- 15:43and an offer that reflects Madrid evolving needs.
- 15:45You know from premium to everyday.
- 15:48This is going to be also essential and, and speaking
- 15:51about our talent, our talent first internal growth supported
- 15:55by our specialist, our internal talent is one of our biggest
- 15:59strengths. You know, we must keep
- 16:01investing. It's not easy fishmongers,
- 16:03butchers, bakers. This is something that is
- 16:05difficult and we we have to combine it with better tools
- 16:08that training. But for sure our talent will,
- 16:11will define the the BM experience in the future.
- 16:14And finally, we were speaking about before connecting health,
- 16:18nutrition and technology. This is something that consumers
- 16:21increasingly expect, expect this guidance, this transparency and
- 16:25the relevance, you know, we will need to connect health,
- 16:27nutrition and technology across the whole journey from
- 16:30assortment decisions to digital advice and insto communication.
- 16:34I think that if we if we get this, this five areas, which is
- 16:37also is it's something it's is a lot we will, we will be relevant
- 16:43for sure in the Spanish market. That's brilliant.
- 16:45It's been an absolute blast. Thank you so much for taking the
- 16:48time and taking me through your beautiful store.
- 16:51You're always welcome to Spain, so see you next time, see you
- 16:54next time, see you next time.
