- 0:00Hey everyone-welcome back to The Science of Leading.
- 0:02I'm Claire Monroe, and I'm here,
- 0:04as always, with the one and only Edwin Carrington.
- 0:07Edwin, how're you feeling today?
- 0:07Hi Claire.
- 0:10Doing well, thanks.
- 0:11Always glad to be here-especially when we're diving into something this
- 0:15foundational.
- 0:15Yeah, today's topic is...
- 0:18I mean, honestly, kinda underrated: performance tracking.
- 0:21Like, how actually keeping up with what your team's doing can totally
- 0:25change how managers lead-and how people work.
- 0:25But Edwin,
- 0:29let's be real...
- 0:30most people still think "performance" means that one awkward annual review.
- 0:34You know, the conversation you dread,
- 0:36sit through, and then don't think about again for 364 days.
- 0:36That's exactly
- 0:41it.
- 0:42Back when I started, the annual review was treated like a final exam.
- 0:46One shot.
- 0:48No retakes.
- 0:49I remember all the times a problem had been quietly simmering for months-no
- 0:54one said anything until the review-and by then,
- 0:57it was already a missed opportunity.
- 0:59Coaching, course correction, even praise...
- 1:02all delayed.
- 1:04Or lost.
- 1:04So what actually changes when performance gets tracked more regularly-not
- 1:09just once a year?
- 1:09It's a total mindset shift.
- 1:12Tracking consistently turns "I think" into "I know." You're not relying
- 1:17on memory or gut feel-you've got real signals.
- 1:20That means fewer blind spots for managers,
- 1:23and more clarity for employees.
- 1:25People know where they stand-and how to course-correct before things
- 1:28spiral.
- 1:28Right?
- 1:30And that's been a theme across so many episodes.
- 1:32Like...
- 1:32transparency, aligned goals, making feedback normal instead of this,
- 1:36like, random ambush.
- 1:36Exactly.
- 1:38If you build tracking into your rhythm-weekly,
- 1:41biweekly, whatever-you deal with issues early.
- 1:44You start spotting patterns instead of reacting to one-offs.
- 1:48That's what makes coaching effective.
- 1:50You're not just waiting for something to break-you're actively shaping
- 1:54performance.
- 1:54And I like that it's not about spying or breathing down people's
- 1:58necks.
- 1:59It's more like...
- 2:00making the work visible so you can actually support it.
- 2:02Like, the manager gets to be more of a guide-not just the person who
- 2:06hands out grades at the end.
- 2:06Right.
- 2:08The best tracking systems are shared systems.
- 2:11Everyone knows what's being tracked,
- 2:13why it matters, and how often it's reviewed.
- 2:15That mutual visibility changes everything.
- 2:18Suddenly, you're not rewarding the loudest person in the room-you're
- 2:22noticing who consistently delivers.
- 2:24Quiet excellence doesn't get overlooked.
- 2:24And you catch stuff early.
- 2:29Like, way before it becomes a whole mess.
- 2:29Exactly.
- 2:32The goal isn't to catch mistakes-it's to enable growth.
- 2:36When someone sees where they're doing well,
- 2:39where they can level up, and how their work connects to the bigger picture...
- 2:42you get better performance and stronger retention.
- 2:42Okay,
- 2:46so if tracking is this powerful...
- 2:48how do you actually do it well?
- 2:49Because Edwin, every company has dashboards on dashboards-so many metrics.
- 2:53But not all of them are helpful,
- 2:55right?
- 2:55That's true.
- 2:56More data doesn't mean better insight.
- 2:59In fact, measuring too much just creates noise.
- 3:02What works is a tight set of KPIs-key performance indicators-that are
- 3:07actually relevant to the role and tied to team goals.
- 3:07So if I'm a manager
- 3:12building a simple system-what kinds of KPIs should I focus on?
- 3:12Most roles
- 3:17map back to four basic buckets: output,
- 3:20quality, timeliness, and reliability.
- 3:20Output is how much work gets done-like
- 3:26support tickets closed.
- 3:26Quality might be customer satisfaction or defect
- 3:31rates.
- 3:31Timeliness is about meeting deadlines.
- 3:31Reliability's often overlooked-but
- 3:38it's whether someone shows up consistently,
- 3:41not just when they feel inspired.
- 3:41But okay-what about those metrics that
- 3:46sound legit, but kind of...
- 3:47aren't?
- 3:48Like tracking 'hours online' or 'messages sent'?Those are classic vanity
- 3:53metrics.
- 3:53They create the illusion of productivity without real value.
- 3:57I've seen teams track "hours active," only to end up with people keeping
- 4:01Slack open just to look busy.
- 4:03Once we switched to tracking actual outcomes-like resolved cases-everything
- 4:09changed.
- 4:09If a metric doesn't help you coach better or make a decision,
- 4:13get rid of it.
- 4:13And then there's that thing with leading and lagging indicators.
- 4:17That always trips people up.
- 4:19Like-what's happening now versus what already happened,
- 4:21right?
- 4:21Exactly.
- 4:23Lagging indicators show past results-sales closed,
- 4:27projects finished.
- 4:28Leading indicators are the signals that predict where things are heading-like
- 4:32response time trends or progress toward milestones.
- 4:35You need both.
- 4:37One keeps you honest, the other keeps you proactive.
- 4:37And it's not just
- 4:41individuals, right?
- 4:42Some work is shared-so if you only track individuals,
- 4:46people might start gaming the system.
- 4:46That's a real risk.
- 4:50For shared work, team KPIs matter.
- 4:53Use individual metrics to support development-but protect them.
- 4:57Keep personal data private unless there's a real coaching need.
- 5:01And make team metrics public, so collaboration is encouraged-not
- 5:01competition.
- 5:01And
- 5:08all of this...
- 5:09it only works if the goals make sense in the first place.
- 5:11Like, if the targets are fuzzy,
- 5:13the metrics are just noise.
- 5:13That's one of the biggest gaps I see.
- 5:17Metrics only matter if you've defined what success looks like.
- 5:21You need clarity on outcomes, timelines,
- 5:24context.
- 5:24Otherwise, you're just measuring activity-not progress.
- 5:24So,
- 5:29bottom line: less is more.
- 5:31Focused metrics, clear goals, skip the corporate theater.
- 5:34Just show people what actually matters.
- 5:34Okay,
- 5:37let's talk setup.
- 5:38Because when I became a first-time manager,
- 5:40I got way too ambitious.
- 5:41I built this elaborate tracker-color-coded,
- 5:44formulas everywhere...
- 5:46and my team hated it.
- 5:47It took more time to fill out than to do the actual work.
- 5:47That's a rite
- 5:52of passage, Claire.
- 5:53Overbuilding the system is incredibly common.
- 5:56But great performance tracking should be boring.
- 5:59It's consistent.
- 6:00It's light.
- 6:00It's reliable.
- 6:01Think: simple check-ins, regular snapshots,
- 6:05clear ownership.
- 6:06If it requires a spreadsheet genius to manage-it's too much.
- 6:06So what cadence
- 6:11actually works?
- 6:12Like...
- 6:12weekly?
- 6:13Monthly?
- 6:13Usually a mix.
- 6:14Biweekly one-on-ones for coaching.
- 6:17Monthly KPI snapshots for visibility.
- 6:20Quarterly reviews for reflection.
- 6:22The magic happens in the one-on-ones-because that's where tracking
- 6:22turns
- 6:26into action: Are we on track?
- 6:28Where are you stuck?
- 6:29What's changing?
- 6:29And tools?
- 6:32There are so many out there.
- 6:33Are they essential?
- 6:33Tools can help-but they don't fix bad management habits.
- 6:39The best tools make it easier to track progress,
- 6:42capture notes, and spot trends.
- 6:44But you still need managers who know how to listen,
- 6:47coach, and use context.
- 6:49No app can do that part for you.
- 6:49Yeah...
- 6:52I learned that the hard way.
- 6:53Ours had dropdowns for everything.
- 6:55We got less useful info because people just clicked random stuff to get
- 6:59it over with.
- 7:00So-keep it simple?
- 7:00Exactly.
- 7:02Use what's already in place.
- 7:04Keep it lightweight.
- 7:06Track what actually gets discussed.
- 7:08And above all, use the data to start conversations-not replace them.
- 7:08I
- 7:14love that.
- 7:14Tracking isn't the point-it's the thing that makes better conversations
- 7:18possible.
- 7:19And if it ever starts to feel like micromanaging,
- 7:21or busywork...
- 7:22that's a red flag.
- 7:22Well said.
- 7:24A good system brings clarity, not surveillance.
- 7:27Train your managers well.
- 7:29Design for real life.
- 7:31And track only what helps people grow.
- 7:33That's how you improve performance-without losing trust or
- 7:33momentum.
- 7:33Okay
- 7:38Edwin, as always, this was super helpful.
- 7:40I feel like I'm gonna go rethink every tracker I've ever built.
- 7:43And for everyone listening-thank you for joining us on The Science of
- 7:46Leading.
- 7:46If this sparked ideas for your team,
- 7:49and you're wondering how to actually apply some of these principles-you
- 7:52can test OAD's tools for free at o-a-d-dot-a-i.
- 7:56The behavioral assessments are a super simple way to improve hiring and
- 8:00track real performance, not just gut feeling.
- 8:00It's one of the easiest ways
- 8:05to reduce bias and raise the bar-especially when you're scaling fast.
- 8:05All
- 8:10right-we're out of time for today.
- 8:11Edwin, I'll see you next episode?
- 8:11Absolutely.
- 8:14Keep it focused.
- 8:15Keep it human.
- 8:16See you then.
- 8:16Take care, everyone.
- 8:18This was The Science of Leading.
