- 0:52dreamed of all through real estate investing.
- 0:56You're already taking the first step. just by
- 1:00joining us here today. One of the things I do
- 1:04is you want to make sure that they're always
- 1:06within 5 % of the budget. And that means they
- 1:09give you a monthly report and they're 10%. That
- 1:12doesn't mean it's a critical issue if it happens
- 1:14once and you get together and you find out what
- 1:16you can do to fix the problem. If you're consistently
- 1:195 plus percent over your budget, Well, what's
- 1:23that mean? At the end of the year, you're going
- 1:24to be 5 % plus over your total expenses, which
- 1:28means you're 5 % lower on what you have to pay
- 1:31out to your investors. So you always want to
- 1:33be keeping a tab on that on a monthly basis.
- 1:39Let's see invoices you want to make sure invoices
- 1:41are getting into the system in a timely manner
- 1:44Now that's in the reports that you just saw before
- 1:46that was what was happening We were not they
- 1:49they were not putting invoices in for well over
- 1:5260 90 and more days So when we thought we had
- 1:56expenses under control then all of a sudden we
- 1:58got hit slammed with literally when we went to
- 2:02to give this property manager notice, they gave
- 2:05us a bill of $37 ,000 of past due bills that
- 2:10they just didn't even have in the system. So
- 2:12all this time when we were thinking our expenses
- 2:14were under control, they weren't, because they
- 2:16just weren't paying the bills. So unfortunately,
- 2:20that's a little bit hard, but you want to have
- 2:22language in there that if they don't put it in
- 2:24there within a timely manner, that they own the
- 2:26bill, that they're responsible for paying for
- 2:28it if it's not in the system. You should always
- 2:32have that you have the right to cancel a contract
- 2:34within 30 days. And again, like I said, if you
- 2:37have to bring in a new property manager, it's
- 2:38worth your money to pay one property manager
- 2:41for 30 days, even though they're gone and not
- 2:44going to be managing the property anymore. You
- 2:48want to make sure that you're getting your monthly
- 2:50reports no less than 15 days after the close
- 2:53of the month. If they aren't able to close the
- 2:55books and try to write your report in essentially
- 2:58two weeks, something's going on. Something's
- 3:00going wrong. So that's definitely a red flag
- 3:04if that's happening. You want to make sure that
- 3:06your budget is approved and agreed to prior to
- 3:11executing the deal. Because if you're going in
- 3:14without a budget that everybody agrees to managing
- 3:17to, then they can just do whatever they want.
- 3:19And they basically are going to come back to
- 3:21you and say, well, we didn't really have a budget.
- 3:23Well, you want to make sure that people have
- 3:24bought into the budget and they've signed off
- 3:26on it. You want to keep your expenses in a smaller
- 3:29property like the one that I'm talking about.
- 3:31You want to have your expenses around, you know,
- 3:35a thousand fifteen hundred dollars. Otherwise,
- 3:36they have to at least let you know. It doesn't
- 3:39mean you're not going to approve it. Obviously,
- 3:41if an air conditioning unit breaks, those can
- 3:43be $5 ,000, $6 ,000. You're not going to say
- 3:45no, but you need to be aware of those situations
- 3:48and the expenses that are coming in. I know a
- 3:51lot of property managers will have in their contract
- 3:54that it has to be over $10 ,000. Well, if you've
- 3:56got a small property under 100 units and you
- 3:58get hit slammed with a $10 ,000 bill that they
- 4:01didn't even tell you about or a $9 ,500 bill
- 4:04that they didn't tell you about, that's going
- 4:06to kill your revenue for that. month. So you
- 4:09really want to keep that number as low as possible.
- 4:12Again, you're not going to say no, but you just
- 4:14need to be made aware that there's a large expense
- 4:16coming in. You want to make sure that if the
- 4:20property management isn't meeting the key performing
- 4:23indexes, I put KPIs in here so most of you probably
- 4:26know what those are, but just in case you don't,
- 4:28it's your key performing index, your criteria
- 4:31for the property manager. If they're not meeting
- 4:33them, you know, you don't want to give them three,
- 4:36four, or five months, you know, give them two.
- 4:39If they aren't starting to turn things around,
- 4:41then you want to be replacing your property manager.
- 4:43It doesn't mean you want to replace the property
- 4:44management company necessarily, but you definitely
- 4:47want to have a property manager that is able
- 4:49to manage this property. And then it would be
- 4:53great, especially in this day and age. The property
- 4:55management company has an umbrella insurance
- 4:58policy. Because I don't know about you guys,
- 5:00but insurance is going through the roof these
- 5:03days. So if there's a way for you to maximize
- 5:05and be on somebody else's umbrella policy to
- 5:08bring down the cost, that's always something
- 5:10that's going to help you in the long run. Ultimately,
- 5:13if your property manager is not willing to do
- 5:15Most, if not all of these. And you can negotiate
- 5:18the terms within some level of margin of error.
- 5:22But if they're not willing to do this, that's
- 5:24not a property manager you want. You are going
- 5:26to end up regretting your decision. So I highly
- 5:29recommend you take that. So every property doesn't
- 5:35always run smoothly all the time. There's going
- 5:38to be challenges. There's going to be difficulties,
- 5:40without a doubt. There are very few to no problems
- 5:44that are insurmountable. But what I want to advise
- 5:47everybody, this is a team sport we're all in.
- 5:50Especially in the beginning, until you grow your
- 5:52business that you can hire your own asset managers,
- 5:55hire your own investor relations people, you're
- 5:58partnering with people. And you want, the goal
- 6:00is to be partnering to work together to have
- 6:03successful investments. So don't get yourselves
- 6:06wrapped around the... pointing fingers. He said,
- 6:09she said nasty crap. Excuse my French, that's
- 6:13not too bad a word. But you know, don't be doing
- 6:17that because it's only going to make the situation
- 6:19ugly. You're not going to want to talk to each
- 6:22other anymore. You're not going to want to work
- 6:23together. And that serves nothing because you're
- 6:26in this deal for three, five, seven years. And
- 6:30that can be a painful three, five, seven years
- 6:32if you all hate each other. So just don't get
- 6:35involved. If you don't feel like you're being
- 6:37heard or your questions aren't being answered,
- 6:41pick the phone and call the person. Nobody should
- 6:44feel, one, don't feel, allow yourself to feel
- 6:46like you're not being heard. But if that is the
- 6:49case, I don't think there's too many people that
- 6:51do it deliberately. So just pick up the phone
- 6:53and call them and let's work things out. But
- 6:56once you get into that ugliness and the nasty
- 6:58emails that will go back and forth, and God forbid,
- 7:01Do not copy everybody and their brother on stuff.
- 7:05If you've got a problem, iron it out. We're all
- 7:08adults. Work it out. Come to a resolution. Nasty
- 7:12emails that have everybody and their brother
- 7:14copied on it just makes for really bad relationships.
- 7:19And then, you know, once the problem will get
- 7:21resolved, but what's not going to get resolved,
- 7:23there's the anger, the hurt feelings and the
- 7:26mistrust. And that's going to carry on for the
- 7:28life of the, you know, the life of the property.
- 7:31So let's all work together for successful. But
- 7:35the most important thing is your investors. We
- 7:37all are getting into this for ourselves and our
- 7:40investors. And so you want to make sure you're
- 7:42always communicating with your investors in a
- 7:44timely manner. And by that, I mean, obviously,
- 7:47you're not going to tell them on a daily basis
- 7:49every problem that happened. But if you've got
- 7:51a big problem, you want to, in the month end,
- 7:54say, hey, investors, we just want to make you
- 7:57aware of this situation, but you're telling them
- 7:59the problem, but you bring them a solution. Don't
- 8:02go to them and say, oh, we've got a problem.
- 8:04because they're there with their money and they
- 8:07want to make sure that they've put their money
- 8:09in you, they've trusted you. So bring them the
- 8:12problem, but also bring them the solution that
- 8:14you're working toward to fix the problem. And
- 8:16that will help you alleviate any mistrust or
- 8:20anxiety that your investors have. They do understand
- 8:23on occasion that distributions maybe can't get
- 8:26paid out because of something, but what they
- 8:28don't want to see is that it's happening consistently.
- 8:30and they don't want to see that every time you
- 8:32talk to them there's a problem but no solution
- 8:34to fix the problem. So you know that's all you
- 8:37know from me to you that's really what you want
- 8:39to do you want to be hey Mr. Investor we really
- 8:42appreciate your time and your money and we just
- 8:45want to let you know what's going on on the property
- 8:47you should have no less than a monthly email
- 8:50to your investors to let them know what's going
- 8:53on on the property. You don't have to go into
- 8:55extensive reports, but you do want to let them
- 8:58know what's going on at a minimum on a monthly
- 9:01basis. And then maybe quarterly, you give them
- 9:03some financial reports that they can read. And
- 9:06then that's it everybody. So thank you for taking
- 9:10the time to hear me, but Angel, there we go.
- 9:13Awesome. So I will second so much of that. So
- 9:22just going back with like hostile takeover type
- 9:24situation, we have done both. And some people
- 9:28are like, well, you've only got two properties,
- 9:30but on the first property we had, we kept the
- 9:33property manager and it just moved over. Well,
- 9:36with the second one, we liked our property manager
- 9:39from the first one. We like, we love our regional.
- 9:41She's amazing. And so went in and When you hear
- 9:46hostile takeover, it sounds way worse than it
- 9:49actually is Most people are very professional
- 9:53So on the day that we got the second property
- 9:55and we got the keys walked in The current property
- 10:00manager was there or their regional for her was
- 10:03there and she Handed us a few items and then
- 10:07left and the locks were immediately changed and
- 10:12And that was it It's it's not a brawl it's there's
- 10:18not there's not usually a bunch of fighting um
- 10:21at least not that i've seen it was really pretty
- 10:26pretty smooth um i would imagine that if you've
- 10:31been having problems with the property manager
- 10:33it might get a little uglier um and in those
- 10:36cases like from what i've been told and what
- 10:39i've heard is you do not warn them that you are
- 10:41coming exactly you show up and you may have to
- 10:46bring I think one girl was saying that they actually
- 10:49had police come to escort the other the other
- 10:54team off property so that it didn't have the
- 10:58opportunity to get ugly but if they know you're
- 11:01coming they might steal stuff they might break
- 11:04stuff there's there's things that they might
- 11:07do and so you don't want that team to know when
- 11:11you're coming if you're coming you just come
- 11:14in and that is more of like a takeover kind of
- 11:16situation. But if you're worried about it being
- 11:20ugly or getting difficult, you can ask the police
- 11:25to come with you. So I've heard about kind of
- 11:28those situations too. So it's not uncommon, but
- 11:34it's not necessarily the norm either. So, but
- 11:38we did have someone on site that wasn't that
- 11:43wasn't entering invoices on time and like what
- 11:49you said you can't just not have invoice center
- 11:51because then you think that you're doing your
- 11:54properties doing well and then all of a sudden
- 11:56everything gets entered and you're not doing
- 11:59so great um and that was taken care of by our
- 12:03regional and it was fine we found out about it
- 12:06like a week or two later that this particular
- 12:09person had been replaced and this is why they
- 12:11were replaced and um A replacement had already
- 12:15been found and she would be starting in like
- 12:18a week or two after that. So it was, that's kind
- 12:20of like what you were saying. Like when you're
- 12:21going to investors, don't just come with a problem.
- 12:23Hey, the onsite person isn't entering invoices.
- 12:25It was, you know, we had to replace the onsite
- 12:28person because this was going on replacement
- 12:30starts in a week or two. Um, so it was, yeah,
- 12:34I mean, it was awesome. It wasn't awesome, but
- 12:37the fact that it was taken care of quickly was
- 12:40great. Um, It was really nice that it was just
- 12:47taken care of. As far as the operating account,
- 12:52again, we've had both situations. First property,
- 12:57we can see it, but we can't maneuver anything
- 13:01in it. Second property, we have control of the
- 13:05account. Now, I don't think the property management
- 13:10company likes that very much. But at the same
- 13:15time, there's a little bit of a disconnect somewhere
- 13:18because we keep being told that with certain
- 13:22number of payments or whatever, that the general
- 13:25ledger is going to be in the negative and we're
- 13:27like, there's no way it can be because we're
- 13:29looking at the account. We know what checks have
- 13:31cleared. So it's a little confusing to us, but
- 13:36one of the reasons why we needed to own that
- 13:40operating account was because one of the things
- 13:43we've noticed is if the property management company
- 13:46thinks there's a lot of money in the account,
- 13:48it gets spent. Yeah, it's amazing how that works,
- 13:52how the expenses always seem to meet the income
- 13:54as opposed to the budget. Yeah, but we've been
- 14:02in both situations and I don't know which one
- 14:06is better because there's problems with each.
- 14:12So why I recommend the way that I did is with
- 14:16my example that is my favorite example in life
- 14:18so we've got a property management company that
- 14:21had control of the bank accounts and We gave
- 14:24them notice that we were replacing them well
- 14:27then Because they had they literally took every
- 14:31amount of money that we had in that account and
- 14:34managed to again make the expenses meet and exceed
- 14:38the amount of money that's in there. So now when
- 14:40we've left, they've given us an invoice of money
- 14:43owed, of which we're Basically, it hasn't been
- 14:47done yet, so hopefully this will show up and
- 14:48they won't see it until after the effect. But
- 14:51we're going to be letting them know that, you
- 14:53know, a forensic audit of their accounting might
- 14:55be necessary if they pursue us paying them even
- 14:59more money because they did not have stuff in
- 15:01the system. They didn't have, you know, it wasn't
- 15:04accounted for prior to, you know, their last
- 15:07day, you know, on site that all of these expenses
- 15:10materialized after the fact.
